Running six schools, I moved myself into whichever location performed worst, took it to my best school by a wide margin, installed a program director with a hard standard, and rotated to the next-worst. The point is not the revenue. I lifted it, consciously or unconsciously, from Grandmaster Jeff Smith.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Jeff was the senior instructor and senior vice president at the Jhoon Rhee Institute for about twenty-five years, and among his jobs was being the turnaround man. The pattern was exactly this: go into a low-performing school, make it the number one school in the organization, use it as the staff training facility while it was at the top, and then periodically roll to the next one and pull that up. He was doing that in the 1970s and into the 1980s while simultaneously running the instructor and program director staff and training world champion fighters. The schools he worked in were the best-performing schools in the organization, and that was not a coincidence \u2014 it was the assignment.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When I moved to Denver and started building, I picked up the model whole. I opened five schools in eighteen months and six inside thirty months \u2014 which, to be very clear, is not a recommendation. I was badly underfunded, running on about ten thousand dollars and a pocket full of credit cards. Do not copy the pace. Copy the job description.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">At first my standing job was startups. I would open a location, hire and train staff, get it to a hundred students in the first month and two to three hundred inside ninety to a hundred twenty days, then hand it over and go do the next one. But once the six were open, the startup job ran out and a different job appeared, and that job turned out to be the most valuable thing I ever did as an owner.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Worst-Location Rotation<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The Worst-Location Rotation is a standing assignment the owner gives himself. It has four steps and it repeats forever.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Step 1: Name the worst-performing unit<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Whichever location is performing worst, by the numbers, right now. Not the one with the most drama. Not the one with the staff member you like least. The worst one on the scoreboard.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Step 2: Move yourself into it personally<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Not a consultant. Not a visit. Not a Zoom. You, on that floor, teaching, selling, calling, running the front desk if that is what it takes. In my case that meant physically relocating my own working week into the worst school.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Step 3: Take it to number one by a wide margin<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Not &#8220;improved.&#8221; Not &#8220;stabilized.&#8221; Your best-performing location, by a margin nobody can argue with. The margin is the point \u2014 a narrow win can be explained away as luck or seasonality. A wide one cannot.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Step 4: Install a program director with a hard standard, pay extra, and rotate<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Put your strongest available program director in, with an explicit standard: <strong>if you let it drop more than ten percent, you&#8217;re history.<\/strong> Pay extra for the harder assignment. Then go find the next-worst location and start again.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Meanwhile the unit you just fixed becomes what Jeff&#8217;s did \u2014 the staff training facility. Your best-run location is where new instructors learn what &#8220;good&#8221; looks like, because now you have a working example in your own organization rather than a description in a manual.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Purpose Is Excuse Elimination, Not Revenue<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The revenue is nice. The revenue is not why you do this.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The purpose is excuse elimination.<\/strong> Here was my logic at the time and I have never found a flaw in it. If I could drop myself into the worst location in the organization and take it to first place by a wide margin, then nobody on my staff could ever again say:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>&#8220;It&#8217;s the location.&#8221;<\/li><li>&#8220;It&#8217;s my demographic.&#8221;<\/li><li>&#8220;It&#8217;s the market.&#8221;<\/li><li>&#8220;There&#8217;s too much competition over here.&#8221;<\/li><li>&#8220;This side of town just doesn&#8217;t support what we do.&#8221;<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Every one of those sentences is a request for permission to stop trying, dressed up as analysis. And every one of them dies the moment the owner proves the unit is capable \u2014 in the same building, with the same sign, the same rent, the same demographics, the same competitors down the street.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Notice what that does to a management conversation. Before the rotation, you are arguing about whether the location is viable, which is unfalsifiable and therefore endless. After the rotation, the location&#8217;s ceiling is a known number that you personally produced. Now the only available conversation is about performance, which is coachable, measurable, and the one you wanted to have all along.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is also why the wide margin matters more than the win. If I improved the worst school by fifteen percent, my staff would have congratulated me and gone right on believing the location was weak. Making it the best school by a distance removed the argument from the table permanently.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Last Excuse Standing: the Superman Problem<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the honest part, because the model has a known failure mode and you should see it coming.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When you eliminate every environmental excuse, your staff will fall back on exactly one: <strong>&#8220;Well, sure \u2014 <em>you<\/em> can do it. Nobody else can.&#8221;<\/strong> The Superman excuse.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It is flattering and it is poison. It converts your success into evidence that the standard is unreachable, and it hands every staff member a permanent exemption. Left alone, it produces an organization where performance depends entirely on which location the owner happens to be standing in \u2014 which is not an organization, it is a one-man show with extra rent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Which is precisely why the next step is not more turnarounds by you. It is <strong>developing program directors who can repeat the move.<\/strong> Take your top program director, put him in the worst location, have him pull it up, and pay him extra for the harder job. The second time a non-owner does it, the Superman excuse dies too, and what you have left is a repeatable management capability rather than a personal talent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sequence it that way deliberately: you prove the unit, then a director proves the method. If you skip your own turn and send a director first, you have not eliminated the environmental excuses yet, and a failure will be attributed to the location instead of to execution. Go first.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Quota Underneath It: 20 New Students Per Unit Per Month<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">None of this worked on inspiration. Underneath it ran a flat, non-negotiable quota: <strong>20 new students per school per month.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">With five schools that was 100 new students a month. With six it was 120. That number was my job. It was not a goal, a target, or a stretch objective \u2014 it was the number that had to exist, and marketing was the first thing on the calendar rather than the last thing on the list.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Which brings me to the single most reliable failure signal in this industry. The owners who struggle almost universally believe marketing is something you do after everything else is handled, and simultaneously believe the one thing they need is another hundred students. Both beliefs at once. That is not a contradiction they notice, and it is the reason the quota has to be written down as a standing obligation, not a hope.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two things the quota does that a revenue target does not:<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li><strong>It is a leading number.<\/strong> Enrollments this month drive revenue for the next twelve. A revenue target tells you about decisions you made a year ago.<\/li><li><strong>It is assignable to a person.<\/strong> &#8220;Get us to $40,000&#8221; is an aspiration. &#8220;Twenty new students, and here are the eight activities that produce them&#8221; is a job.<\/li><\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">And it exposes the other half of the problem. Most owners have no real handle on their retention. Everyone believes they never lose students \u2014 &#8220;I&#8217;m a great instructor, my students love me, I just need ten more a month.&#8221; Then you do the arithmetic and find they are flipping the school over. Industry attrition runs 3\u20135% a month and plenty of schools are worse; well-coached schools target below 2%. At 500 students and 7% a month, stopping enrollments for three months costs you 125 students by attrition alone. Twenty new students a month into a school leaking 7% is a bucket with a hole in it, and the turnaround assignment has to fix both ends.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Single-Location Version: Worst Class, Worst Slot, Worst Program<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Most people reading this have one school, so let me translate the Worst-Location Rotation for a single building. You do not need six locations. You need units \u2014 anything you can measure separately and staff separately. In a single school, your units are:<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Your worst class<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Not your worst age group in general. The specific class: Tuesday\/Thursday 5:00 p.m. intermediate. Attendance, attrition, upgrade rate and parent engagement all measured for that class alone.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Your worst time slot<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The 4:00 p.m. hour that runs half empty while the 6:00 p.m. hour is jammed. Occupancy planning says you want 10\u201312% of active students in class at once, with 10\u201315% as the working band and 15% the outer limit in high-rent markets. A slot running at 4% of actives is a unit that is failing, and it is failing while you pay rent on the space.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Your worst program<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The little dragons class nobody wants to teach. The adult program you have quietly given up on. The leadership team that exists on paper. The after-school program with six kids in a van built for twelve.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Your worst day<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Saturday morning, usually. Or the weekday your assistant covers because you are doing paperwork.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pick one. Take it over personally \u2014 you teach it, you call the absences, you sell the upgrades, you talk to every parent at the door. Take it to being your best unit by a wide margin. Then hand it to an instructor with a standard and go find the next one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The mechanism is identical because the psychology is identical. Three criteria, in this order:<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li><strong>Worst on the scoreboard.<\/strong> Rank your units on two numbers: net student change over the trailing ninety days, and revenue per unit against its own capacity. The bottom of both lists is your assignment. If one unit is bottom of one list and not the other, take the one with the worse net student change \u2014 that is the one actively bleeding.<\/li><li><strong>Large enough to matter.<\/strong> A class with four students and no room to grow is not a turnaround, it is a rounding error. Pick a unit whose capacity is meaningful \u2014 a slot that could hold thirty and holds eight, not one that could hold nine.<\/li><li><strong>Fixable with presence.<\/strong> Some units are underperforming for structural reasons no amount of floor time changes: a lease you are exiting, a slot that conflicts with the local school bus schedule, a program with no addressable market in your area. Presence fixes execution, demand and leadership. It does not fix arithmetic. Be honest about which one you are looking at \u2014 and be much slower to conclude it is arithmetic than your instinct suggests, because &#8220;structural&#8221; is where excuses go to hide.<\/li><\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">One warning. Do not pick the unit run by the staff member you are most frustrated with, unless that unit is genuinely bottom of the list. If you do, the whole exercise reads as a punishment posting, the staff member spends the month defending himself instead of learning, and you get a personnel fight rather than a turnaround.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The First Thirty Days on the Floor<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The first thirty days of a Worst-Location Rotation are specific work, in order \u2014 not &#8220;provide leadership.&#8221;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Week 1: Stand in it and count<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Teach every class in the unit yourself. Do not change anything structural yet. Count everything: attendance by name, absence patterns, who is behind on rank, who is behind on payment, who has never been to a special event, how many active students the unit has, how many showed up this week, what the upgrade and renewal status is of every student in it. Most underperforming units have a documentation problem before they have a teaching problem, and by Friday you will usually find between ten and thirty percent of the roster is functionally inactive and nobody had noticed.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Week 2: Call every single person<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Every absent student. Every student behind on rank. Every parent you have not spoken to in ninety days. You personally, not a staff member. This is the week the unit&#8217;s numbers start to move, and it is also the week you learn why it was failing, because people will tell you things on the phone they would never say at the door.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Week 3: Fix the class product and set the standard visibly<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Now change the teaching. The class should be tight, full of energy, and run on a plan rather than on whatever occurs to the instructor. Every class starts on time, every student gets addressed by name, every class ends with a specific next step. Do this in front of the staff who will inherit the unit, and narrate it \u2014 they need to see the difference between the class that was failing and the class that is not, or they will conclude you fixed it with charisma.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Week 4: Turn the marketing on and set the enrollment rhythm<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Twenty new students a month per unit is the standard, prorated to the unit&#8217;s share. Run the activities that produce them, in the unit, with you visible: the buddy days, the parent invitations, the referral asks, the in-school and community events, the intro appointments booked and confirmed personally. The unit has to learn what a normal enrollment month feels like before you can hold anybody to one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">By day thirty you should have a unit that is clean on paper, full of contacted humans, running a good class, and enrolling. That is not a finished turnaround \u2014 that is the platform. Months two and three are where the wide margin gets built, and they are mostly repetition of week four.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The 10% Standard, the Pay, and the Handoff<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The handoff is where most owners give the gain back, so treat it as an actual management contract rather than a conversation.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The 10% drop standard<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The standard I set was blunt: <strong>if you let it drop more than ten percent, you&#8217;re history.<\/strong> Say it out loud, in those terms or your own, and then make it real by defining it precisely, because a vague threat is just anxiety:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Ten percent of what, exactly.<\/strong> Name the two numbers \u2014 active students and monthly billing \u2014 and record the handoff figure for each in writing on the day you hand it over. The standard is measured against that baseline, not against last month.<\/li><li><strong>Over what window.<\/strong> Any rolling sixty days. Sixty days stops a single bad month from triggering a crisis and stops a slow bleed from hiding behind &#8220;it&#8217;s just a slow season.&#8221;<\/li><li><strong>What happens at the line.<\/strong> Not immediate termination \u2014 a defined intervention. You come back onto the floor of that unit, personally, for two weeks. Every director should understand that the owner returning is the consequence, because nobody wants the owner back in their building, and it is a consequence that actually fixes the unit instead of just punishing somebody.<\/li><li><strong>What happens if it stays down.<\/strong> Then the honest part of the standard applies, and you have to be willing to apply it, because a standard you do not enforce teaches your whole staff what your other standards are worth.<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Paired with the standard there has to be an upside. Hold a director to a floor without giving him a ceiling and you have built a job nobody good wants.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pay extra for the harder job<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The worst location is more work than the best location. It has worse morale, a messier roster, a weaker reputation in its neighborhood, and a shorter runway. Paying the same for both jobs tells your best people to avoid the hard assignment, which is precisely backwards.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So pay extra for it, and structure it the way the business actually works. This industry runs on step-function economics: past your overhead, nearly every additional dollar of tuition falls through to either staff compensation or net profit. Which means you can be genuinely generous on incremental performance without endangering the school. Concretely:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>A hard-assignment premium<\/strong> on base pay for taking the worst unit, paid from day one, not on completion. You are buying willingness.<\/li><li><strong>A percentage of growth over the handoff baseline<\/strong>, running for at least twelve months, so the director is paid for the gain he defends and not just the gain he makes.<\/li><li><strong>A retention component<\/strong>, because a director can hit a growth number while churning the roster, and you do not want to buy that. Tie a piece of it to holding attrition below the sub-2% monthly target.<\/li><li><strong>Recognition that is visible to the rest of the staff.<\/strong> The turnaround assignment should read as the promotion track, not as exile. When it is understood that running the hard unit well is how you become the senior person in the organization, you will have volunteers.<\/li><\/ul>\n\n\n\n<h3 class=\"wp-block-heading\">Handing off without losing the gain<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Three mechanics matter more than the rest:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Overlap, do not switch.<\/strong> Two weeks of the director running the unit with you present and silent. You watch him teach, sell and call. You correct after, not during.<\/li><li><strong>Hand over a written unit standard.<\/strong> The class plan, the call cadence, the enrollment activities, the occupancy target, the numbers on the handoff baseline. If the turnaround lives in your head, the gain leaves when you do.<\/li><li><strong>Schedule the review before you leave.<\/strong> Weekly for the first month, then monthly against the baseline. And for building the staff bench that makes rotation possible at all, the <a href=\"https:\/\/martialartswealth.com\/go\/grow\/13-week-staff-mastery-cycle\/\">13-week staff mastery cycle<\/a> is where the program directors come from.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">If You Cannot Name Your Worst Unit, That Is the Finding<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I will end where I think the real problem sits.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If I ask you which of your classes is your worst-performing class and you cannot answer inside ten seconds with a number attached, the worst unit in your operation is not a class. <strong>It is the management layer.<\/strong> You are running units you do not measure, which means you cannot rank them, which means you cannot pick one, which means the Worst-Location Rotation is unavailable to you until you fix the reporting.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Owners in this position almost always have the opposite self-image. They believe they know their school intimately, because they are in it every day and they know every student&#8217;s name. Familiarity is not measurement. The pattern I see constantly is an owner who is certain his retention is excellent, and then we count active students in February against active students today and the number is down materially. He was not lying. He had never counted.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So the honest first assignment, if this is you, is two weeks of building a single sheet: every class, every program, every slot, with active students, attendance, attrition and revenue against capacity for each. That sheet will name your worst unit for you, and it will name it correctly, which your instinct will not.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then take the assignment. Move into the worst one. Take it to first place by a wide margin. Put somebody in it with a standard and a raise, and go find the next one. If you send a director first and it goes badly, the failure gets attributed to the location and you have made the excuse stronger. Once you have personally taken the worst unit to first place by a wide margin, then send your top program director into the next-worst one and pay him extra for it. That second turnaround is what kills the &#8220;you can do it, nobody else can&#8221; excuse.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">How does this work if I only have one school?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Your units are your classes, time slots, programs and days. Rank them on net student change over ninety days and revenue against capacity, pick the one at the bottom that is big enough to matter, and take it over personally \u2014 teach it, call every absence, talk to every parent, run the enrollment activities yourself. Take it to being your best unit by a wide margin, then hand it to an instructor with a written baseline and the ten percent standard, and move to the next one. The excuse you kill is &#8220;nobody wants that time slot,&#8221; which is the same sentence as &#8220;it&#8217;s the location.&#8221;<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">What does the ten percent drop standard actually mean in practice?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Define it precisely or it is just a threat. Record two numbers in writing on handoff day \u2014 active students and monthly billing \u2014 and measure against those over any rolling sixty days. If either falls more than ten percent, the consequence is that you return to that unit&#8217;s floor personally for two weeks, which every director understands is the outcome nobody wants. If it stays down after that, you act, because an unenforced standard tells your staff what all your other standards are worth.
