The Replication Test is simple: if an advisor has never cloned his result into four, six or more locations, he has a personality, not a system \u2014 and a personality does not transfer to your school.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Watch the original:<\/strong> <a href=\"https:\/\/youtube.com\/watch?v=zA1x3bKpPww\">this session on benchmarks, marketing and whose advice is worth following<\/a>.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">There Are Only Two Kinds Of Bad Business Advice<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I have been running martial arts schools since 1975 and coaching owners for decades, and in all that time the bad advice has arrived in exactly two shapes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The first shape is obvious. The person giving it never actually ran a successful school. He taught part-time out of a rented church basement, or he ran a school that limped along for six years and closed, or he never ran one at all and simply read the same books you read. This advisor is easy to spot the moment you ask a specific question, because specific questions require specific experience. He answers in slogans. He talks about passion and authenticity and &#8220;putting students first,&#8221; which are fine sentiments and tell you nothing about how to get thirty intros on the calendar in March.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The second shape is the dangerous one, and it is dangerous precisely because it is credible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is the owner who genuinely built one very successful school. He is not a fraud. He is not exaggerating. He really did take a single location from nothing to strong numbers, and he really does have twenty-five years of legitimate rank behind him, and when he stands in front of a room he is impressive \u2014 because he should be. He earned it. Then he starts telling other owners how to build a school, and almost none of what he says survives contact with somebody else&#8217;s building, somebody else&#8217;s staff, and somebody else&#8217;s town.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">He is not lying to you. He simply does not know which parts of his success were systems and which parts were him.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Replication Test: The One Question That Sorts Every Advisor<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the standard I apply, and I want you to apply it before you hand anybody a dollar or an hour of your attention.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The Replication Test:<\/strong> has this person been forced to clone their result into four locations, six locations, or more?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not &#8220;would they like to.&#8221; Not &#8220;they have a second school opening next year.&#8221; Have they <em>already<\/em> had to take the thing that worked and rebuild it, from scratch, inside a different building, with a staff that does not have their gift, in a market that does not know their name \u2014 and make it work again? And then do it again after that?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If the answer is no, then what they have is not a system. It is a personality-driven business that depends on them. There is nothing transferable to hand another owner, because nothing was ever separated from the owner in the first place.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That sounds harsh. It is not meant as an insult to anybody&#8217;s school. I am describing a mechanical fact about how business systems get built. You do not discover which parts of your operation live in your head until you are forced to install those parts in a head that is not yours.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">What Replication Forces Somebody To Build<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">When you go from one location to four or six, a specific list of things stops being optional:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>A written enrollment process, word for word, that converts at a predictable rate in the hands of a twenty-four-year-old who has been on staff for five months.<\/li><li>A hiring and training sequence that produces that twenty-four-year-old on purpose, repeatedly, rather than getting lucky with one gifted student who grew up in your school.<\/li><li>A pay plan that motivates the right behavior when you are not in the building to watch.<\/li><li>A weekly number set \u2014 leads, contacts, appointments, shows, enrollments, renewals, attrition \u2014 reported up on a schedule, because you can no longer feel the business by walking through it.<\/li><li>A marketing calendar that runs whether or not the founder is personally charming somebody that week.<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Those five things are the only things worth buying from an advisor. And notice that every one of them is produced by the <em>pain of replication<\/em>, not by the success of a single school. That is why the test works. It does not measure how good somebody is. It measures whether they were ever forced to write it down.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why One Great School Proves Less Than You Think<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">A single successful school can be explained by any number of factors that will never show up in your building.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It can be explained by a founder who is genuinely magnetic and closes 80% of everyone he meets, in which case the &#8220;enrollment system&#8221; you are buying is actually just him. It can be explained by a twenty-year reputation in one town, which means the marketing that &#8220;works&#8221; is really accumulated word of mouth that took two decades to bank. It can be explained by one extraordinary program director who has been there eleven years and would carry any curriculum, any script, any pricing model to the same result. It can be explained by a lease signed in 1998 at a rent number nobody can get today.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of that is fraud. All of it is unrepeatable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here is the part owners miss: the single-school operator usually cannot tell you which of those explanations applies to him, because he has never run the control experiment. He has one data point. He is completely sincere and completely unable to separate signal from circumstance. When he tells you &#8220;just do what I did,&#8221; he is describing a result, not a mechanism.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The multi-location operator has been forced to find the mechanism, because his second location did not have his face, his reputation, or his eleven-year program director. He either isolated what actually caused the result or he lost money. That is why his advice transfers and the other man&#8217;s does not. This is also why the <a href=\"https:\/\/martialartswealth.com\/go\/grow\/10-non-negotiables-grow-martial-arts-school\/\">ten non-negotiables of growing a martial arts school<\/a> are stated as operating disciplines rather than personality traits \u2014 disciplines survive being handed to somebody else.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Bozo Explosion: One Channel Working Is Not Expertise<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Steve Jobs had a phrase for what happens when an organization starts promoting people who are not qualified: a bozo explosion. One gets in, hires two more, and the competence of the whole operation collapses from the inside.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The internet did that to the advice business \u2014 ours and every other local-service industry. I do the same work with dentists, chiropractors, physicians, music schools and dance studios, and the pattern is identical everywhere. Somebody gets one channel working. Paid social. Or local search. Or short-form video. It works for them, for a while, in their market. And within about ninety days they are presenting as an expert on all things \u2014 pricing, staffing, curriculum, retention, renewals, facility, lease negotiation, the whole business \u2014 on the strength of one channel and one market.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">An awful lot of them are very persuasive. That is the trap. They are intelligent, they present well, they have real screenshots, and the thing they got working genuinely did work. What they do not have is depth on how the business actually converts a stranger into a black belt who renews twice.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I watched somebody with a real audience explain that a martial arts school cannot do a million dollars a year and that anybody who says otherwise is lying. A million a year is $83,333 a month. I know a great many schools at or above that number, several of them in towns nobody would call a strong market. The man was not lying. He was simply describing the outer edge of his own experience and mistaking it for the outer edge of the industry.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I also watched a high-profile advisor explain how to run birthday parties: put a business card in the gift bag, and if the family loved the class they will call you. Then he spent most of his time on how much revenue the parties themselves produced. I do not care what the parties gross. I care how many enrollments they produce. The entire value of that event is the contact information and the appointment, and he had removed both \u2014 persuasively, and in a way that sounded like operational discipline. That is a single missing ingredient turning a strong system into a break-even distraction, taught at scale.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Make Them Walk The Entire Conversion Chain<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the fastest way to find out whether an advisor has depth or a single channel.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ask them to walk you through the whole chain, with percentages, out loud:<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li>Ad spend to lead \u2014 what does a lead cost you right now, in a market like mine?<\/li><li>Lead to live human contact \u2014 what percentage do you reach, in how many attempts, over how many hours?<\/li><li>Contact to appointment booked \u2014 what percentage, and with what script?<\/li><li>Appointment booked to appointment shown \u2014 what is your show rate, and what confirmation sequence produces it?<\/li><li>Show to enrollment \u2014 what percentage, at what tuition?<\/li><li>Enrollment to renewal into your advanced program \u2014 what percentage, at what month?<\/li><li>And what is your monthly attrition, calculated how?<\/li><\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">An operator with depth answers all seven without breaking stride, because he lives inside those numbers weekly. A single-channel expert answers question one brilliantly, answers question two vaguely, and by question four is talking about &#8220;nurturing&#8221; and &#8220;brand.&#8221; That is your answer. He can buy traffic. He cannot build a business, and he certainly cannot teach you to build one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I have had this conversation with an owner who told me his systems were working great, everything was working great \u2014 and then produced numbers roughly 10% of what they should have been. He was not being dishonest. He had nothing to compare himself to. Another told me his renewal system was excellent; he was converting about 10% when the benchmark among well-run schools is 50% to 60%. Without a real benchmark, &#8220;working great&#8221; means nothing more than &#8220;not visibly on fire.&#8221;<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Second Standard: What Is Working Right Now, With Numbers<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The Replication Test tells you whether somebody has a transferable system. The second standard tells you whether that system is still alive.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>An advisor should be able to tell you what is working right now, this quarter, in highly profitable schools \u2014 not what worked twenty years ago.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is not a small distinction. I wrote one of the first books on internet marketing for this industry nearly two decades ago, and almost every tactic in it is dead. Email in that era arrived in an inbox with four messages in it and people opened it with delight. Today it lands in a pile of 250 and is, if anything, a small negative. A person still teaching that era&#8217;s email strategy as a primary channel is not dishonest. He is a fossil with a microphone.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So ask for current, specific, verifiable numbers. And know the benchmarks well enough to evaluate the answers:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Tuition.<\/strong> New-student tuition should be $347 to $397 per month, with about $375 as the representative premium figure. The industry average of $140 to $185 \u2014 and the &#8220;top&#8221; generic school at $200-plus \u2014 is the commodity trap, not a target.<\/li><li><strong>Enrollment structure.<\/strong> A 12-month Trial Enrollment, framed as the school&#8217;s evaluation of whether the student is a fit for the full black belt program. Not loose month-to-month.<\/li><li><strong>Attrition.<\/strong> The industry runs 3% to 5% a month. Well-coached schools target below 2% a month. If an advisor&#8217;s &#8220;well-run school&#8221; example has 4% attrition, he is benchmarking against mediocrity.<\/li><li><strong>Acquisition versus retention.<\/strong> A new student costs five to seven times more to acquire than to retain \u2014 roughly $150 to $300 per enrollment in ad spend, plus staff time.<\/li><li><strong>Scale.<\/strong> $1,000,000 a year is $83,333 a month. Around 300 active students is the profit sweet spot: big enough to produce real money, small enough that one competent management layer can still hold it.<\/li><li><strong>Facility.<\/strong> Plan on 10% to 12% of your active students in class at one time, a 10% to 15% band, 15% as the outer limit in high-rent markets, and about 7 square feet of total facility per active student.<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">If you cannot state those numbers for your own school in under sixty seconds, you are not in a position to evaluate anybody&#8217;s advice \u2014 good or bad \u2014 because you have no yardstick. Fixing that is free and takes an afternoon.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Get The Playbook Before You Hire Anybody<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Before you spend money on a coach, a vendor, or an agency, get the free book <em>Six Simple Steps to Add 100 Students<\/em> at <strong>FillYourSchool.com<\/strong>. It lays out the actual sequence \u2014 what to run, in what order, with what numbers attached \u2014 so that when somebody pitches you a tactic, you can immediately place it on a map instead of taking their word for where it belongs. Owners who read it stop buying tactics at random, which is most of the battle.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Run The Replication Test On Your Own School<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now turn the test around, because it is not only a filter for advisors. It is a diagnostic for you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Leave for three weeks. What breaks?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not a vacation where you answer texts from the beach. Three weeks with your phone off, no access to the software, nobody permitted to call you. If that sentence made your stomach drop, you already have your answer \u2014 but run the test anyway, on paper first, and be honest about the predictions:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Do enrollments continue at the normal rate, or does the number collapse because you personally close the appointments?<\/li><li>Does anybody make the outbound calls to last month&#8217;s no-shows?<\/li><li>Do renewal conversations happen on schedule, or do they wait for you?<\/li><li>Does anybody notice a student who has missed three weeks, and does anybody call?<\/li><li>Does the marketing calendar advance \u2014 the school visits, the events, the ad refresh \u2014 or does it simply pause?<\/li><li>Does payroll, billing follow-up and collections happen without a reminder?<\/li><li>On the Monday you return, can somebody hand you the week&#8217;s numbers without assembling them for the first time?<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Every &#8220;no&#8221; on that list is a place where your school is a personality rather than a system. That is not a character flaw; almost every good school starts that way. But understand the consequence: a personality-driven school cannot be scaled, cannot be sold for a real multiple, cannot be handed to a manager, and cannot survive you getting sick. It also means that if you ever coach another owner, you will be transmitting your personality and calling it a system \u2014 exactly the failure I described above, now in your voice.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The fix is to convert each &#8220;no&#8221; into a written procedure with a named owner and a weekly number. That is all a system is. It is not glamorous. It is a binder and a scoreboard.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Single-Channel Dependence Is The Same Failure In A Different Costume<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the connection most owners miss. The advisor who built one great school and the advisor who got one channel working are making the identical error at different scales. Both have a single point of failure and mistake it for a machine.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You make the same error inside your own school every time your growth depends on one source of students.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I stole the frame from Jay Abraham years ago: build the Parthenon. Picture the building \u2014 the roof is held up not by one column but by many. Your enrollment number should rest on fifteen or twenty columns, each producing a modest, reliable trickle. Referral systems inside the school. Family add-ons, so a child enrolling brings a parent and a parent enrolling brings the spouse and the kids. Real publicity, not a Google review. Community outreach. Paid search. Paid social with genuine direct-response creative and aggressive retargeting. Live events. Direct mail. Rack cards. Signage.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The most useful thing anybody ever said to me about this came from a chiropractor who was asked how he got thirty new patients a month. His answer: &#8220;I don&#8217;t know anything that gets thirty. I know thirty things that each get one, so I do all of them.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Owners hate that answer because they want the magic bullet, and the magic-bullet question \u2014 &#8220;what is the one thing?&#8221; \u2014 is what makes them prey for single-channel experts. It is the wrong question. The right question is which fifteen things you are running and what each one produced last month.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And note the corollary: you can lose a column without losing your year. The single-column school is one algorithm update from a crisis. This is also why you should never hand an entire channel to a vendor and stop looking; <a href=\"https:\/\/martialartswealth.com\/go\/grow\/delegate-dont-abdicate-stack-online-marketing\/\">delegate, but do not abdicate<\/a> \u2014 you own the numbers even when somebody else runs the ads.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What A Transferable System Actually Looks Like<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let me make the difference concrete, because &#8220;system versus tactic&#8221; stays abstract until you see one of each.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A tactic that worked once looks like this: a school owner runs an event at a big movie opening, gets a good result, and tells everyone that movie promotions work. Next year the film is weak, the theater says no, and the result does not repeat. Nothing was wrong with the tactic. It simply had no structure underneath it.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A transferable system looks like this \u2014 and it is the clearest example I know, because it has been rebuilt in market after market:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>For the kids market, you enter through elementary schools and daycares.<\/strong> That is the door. Those institutions hold your exact prospect in concentrated form, they need programming, and the relationship is renewable every single term. The system is not &#8220;visit a school.&#8221; It is the menu of things you can offer them, the conversation that opens the door, the permission slip that captures name, phone, email and address before you ever teach a class, the follow-up that puts a parent in front of you, and the appointment you book inside that conversation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>For the adult market, you enter through employers \u2014 the HR department and the corporate wellness program.<\/strong> Same structure, different door. Large employers have a concentrated population, a budget line for employee wellness, and a person whose job is to find programming. One of the strongest multi-location operations I have worked with went from being almost entirely dependent on search to building a serious adult column out of relationships with big local employers, and it changed the durability of their whole business.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Why do these transfer when the movie promotion did not? Because neither one depends on a personality or a moment. Every town has elementary schools and daycares. Every town has employers with an HR function. The asset is the written approach, the menu, the capture mechanism and the follow-up cadence \u2014 and all four of those can be handed to a new location, a new manager, or a new owner and produce the same result. That is the test of a system: it survives transplant.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Sequencing those columns so they support each other, rather than competing for the same staff hours, is the whole point of <a href=\"https:\/\/martialartswealth.com\/go\/grow\/column-method-school-growth\/\">the column method of school growth<\/a>.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Interview: Exact Questions To Ask Any Advisor, Vendor Or Coach<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Use these, in this order, in the first conversation. Write the answers down.<\/p>\n\n\n\n<ol class=\"wp-block-list\"><li><strong>How many locations have you personally had to build and operate, and are they open right now?<\/strong> You are looking for four or more, and for &#8220;right now.&#8221; Past tense without present tense is a story.<\/li><li><strong>How many of those did you open after the first one was already profitable \u2014 and what broke when you did?<\/strong> A real operator answers the second half instantly and in detail, because it hurt.<\/li><li><strong>What is the current tuition rate at the schools you advise, and what is their average revenue per active student?<\/strong> Vague answers here end the conversation. So do answers in the $150 range presented as a strength.<\/li><li><strong>What was the attrition rate last month at your best three client schools, and how do they calculate it?<\/strong> Under 2% with a stated method is the answer you want. &#8220;We don&#8217;t really lose students&#8221; is not a number; it is a wish.<\/li><li><strong>Walk me through your enrollment process from first contact to signed agreement.<\/strong> If they cannot do this from memory, word for word, they do not have one.<\/li><li><strong>What are you doing this quarter that you were not doing eighteen months ago, and why did you change it?<\/strong> This separates the living practitioner from the fossil.<\/li><li><strong>Which of your clients can I speak to who started where I am now?<\/strong> Not the trophy client. The one who was at your number two years ago.<\/li><li><strong>If I do everything you say and it does not work, what will you tell me the reason was?<\/strong> Listen for whether the answer is &#8220;we will look at the numbers and find where the chain broke&#8221; or a pre-built excuse about your market or your effort.<\/li><\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">If you get eight strong answers, you are talking to somebody who passes The Replication Test. If you get three, you are talking to somebody with one channel and a good microphone.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">When The Advisor Fails The Test But The Tactic Is Still Good<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let me be fair, because the test is a filter, not a blacklist.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A single-school operator with one great tactic is genuinely worth listening to about that tactic. If somebody has run the same school event eleven times and can tell you the exact script, the exact prize structure, and the exact capture form, take it. Buy the tactic. What you must not do is let him price your tuition, design your staffing, or set your strategy, because those decisions require the thing he does not have.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The rule I use: <strong>buy tactics from specialists, buy architecture only from replicators.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And when you take a tactic from a single-channel source, install it with the discipline the source lacks. Attach it to a number. Run it three times before you judge it, because most tactics fail on a missing 5% rather than on the concept \u2014 the birthday party without a permission slip, the school visit without an appointment, the event without a capture form. Then hold it to a standard: did it produce enrollments, not clicks, not impressions, not gross revenue from the activity itself.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the discipline the whole industry is short of. Not information. Information has never been cheaper. What is scarce is somebody who has been forced to make the same thing work six times in six different buildings, and who can hand you the part that travels.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Frequently Asked Questions<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">What if a coach has only two or three locations \u2014 do they automatically fail The Replication Test?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Two or three locations is meaningfully better than one and not yet conclusive. The threshold matters because the second location can still be carried by the founder driving across town three days a week, while four, six or more forces genuine delegation and written procedure. If somebody has three, dig into whether the later ones were built with a documented process or personal presence.
