It is a staff member working the shift you never scheduled — nights, weekends, and the eleven o’clock hour when a parent finally sits down to solve a problem. It converts when it does the same seven things your best program director does in person, in the same order.

https://youtube.com/watch?v=rYD8R24EMYA

The Shift Nobody on Your Payroll Is Working

I have spent five decades in this business, and I can tell you the single most common thing I hear when I ask a school owner about their website: “Oh, we redid it last year. It looks great.” That is a designer’s answer, not an operator’s answer. Nobody asks whether the front counter “looks great.” They ask whether the person standing at it books appointments.

Here is the frame I want you to adopt and never let go of. Your website is a program director. It is on duty twenty-four hours a day. It never calls in sick, it never has a bad night, and it handles more first conversations with prospective families than any human being on your staff. And in most schools, it has never been trained, never been scripted, never been role-played, and has never once been graded on a ratio.

I call this employee the Night-Shift Program Director. And the standard I hold it to is simple: it must make the same seven moves, in the same sequence, that I would require of a live program director standing in my lobby. Not five of them. Not the three that are easy to design. All seven, in order.

Most school owners fail this test not because they built a bad site but because they built the wrong kind of thing. They built a display case when what they needed was an employee. A display case answers “what do you look like?” An employee answers “should I bring my kid here, and what happens next?”

Every school owner knows exactly how to take a white belt to black belt. Almost none of them apply that same process to the business. The website is where that gap is most visible.

Think about how you actually developed as a martial artist. You trained alongside peers on the same journey. You had examples in front of you — people a few belts ahead you could measure yourself against. You had a knowledgeable teacher looking over your shoulder and correcting you. And you had an organized, sequenced curriculum so you always knew what came next. Four conditions. Every one of them is a design requirement for a page that converts, and I will show you exactly how.

The Night-Shift Program Director: The Seven Moves

Here are the seven moves, in order. Order matters more than execution quality. A site that does all seven adequately beats a gorgeous site that does three of them brilliantly and skips the rest, because the visitor’s decision runs in series, not in parallel.

Move 1: Declare who this school is for — and who it isn’t.

Move 2: Hand over something worth more than the contact information you’re asking for.

Move 3: Publish the standard you hold yourself to.

Move 4: Make the proof checkable instead of claimed.

Move 5: Show the path, not the price list.

Move 6: Narrow the next step to exactly one.

Move 7: Keep delivering between the click and the appointment.

Move 1 — Declare Who This School Is For (and Who It Isn’t)

The very first thing a visitor’s brain is doing is sorting: are these my people? Not “how much,” not “what style.” Money is the last question in a family’s decision sequence, not the first. The sequence runs: do I like these people, do I like doing this, do I want this, and only then, can I fit it into the budget. A website that opens with pricing has answered question four before questions one through three have even been asked.

So the top of your site does one job: it tells a specific family that this is their place. Not “martial arts for all ages, all levels, all styles.” That is a display case. Instead: the family you actually want, described so precisely they recognize themselves. If your best students are seven-to-twelve-year-olds whose parents want focus, respect, and a child who is not pushed around at school, then say exactly that. If your adult program is built for people in their thirties and forties who are done with gyms they never attend, say exactly that.

Declaring who you are not for is the part nobody has the nerve to do, and it is the part that raises conversion. You are not a drop-in gym. You are not month-to-month. You are not the cheapest. Saying so out loud does not cost you students — it costs you the wrong appointments, which is a very different thing. And it does something else: it sets up every premium decision that follows, so the number never arrives as a surprise.

Move 2 — Hand Over Something Worth More Than the Contact Information

Here is a principle I have run in my own businesses for forty years: never ask for a contact detail without handing something real across the counter first. Most school websites reverse this. They put a form in front of a parent and offer, in exchange, the privilege of being called by a salesperson. That is a bad trade, and parents know it.

What you hand over has to be substantive enough that the parent would have paid for it. A short, genuinely useful guide on what to look for in a martial arts school — including the questions that make bad schools uncomfortable. A parents’ guide to bullying prevention that actually says something. A ten-minute video of you explaining how your curriculum builds focus, filmed properly, not a phone clip from the back of a class. A downloadable belt-progression map so they can see the whole journey before they set foot in the building.

Do not be stingy here. In my own coaching business I will put several hours of substantive video and two full books in someone’s hands before I ever ask them to hold a conversation with me. The reaction I am looking for is not “nice website.” The reaction I want is: my goodness, look how much of this I have not been doing. That reaction is worth more than any headline, because it converts a shopper into a student of the topic — and students of the topic enroll.

The practical rule: whatever you give away should be good enough that if the family never enrolls, they still got real value. That is not charity. That is the most efficient lead qualification tool in existence, because the people who consume it arrive at the appointment already half-sold.

Move 3 — Publish the Standard You Hold Yourself To

Here is the move almost nobody makes, and it is the one that separates a school from a storefront. Publish your benchmarks. Tell the public what you hold yourself accountable to, in numbers, where anyone can read it.

In my coaching work, I hold schools to three: student retention with monthly attrition under two percent when the industry runs three to five percent; average revenue per student well above the commodity range; and a conversion standard where the large majority of students who start actually commit to the black belt path rather than drifting out at six months. Those are operator numbers. But the parent-facing equivalent is just as concrete, and just as rare on a website.

What does a parent-facing standard look like? “Our instructors are all certified through a documented internal program, and here is what that program requires.” “Every student gets a personal progress review with an instructor every ninety days.” “We cap beginner classes at a set number so your child is actually seen.” “We have promoted over two hundred black belts and here is what our black belt exam requires.” Those statements do something no testimonial can do: they hand the parent a ruler and invite them to measure you. Schools with nothing to hide love the ruler. Schools running on hope avoid it.

I will tell you the strategic reason this works so well. We are in an industry dominated by amateurs — talented martial artists who are not particularly good at running a school. In most markets there are dozens of schools, and only a handful are genuinely professional operations. When you publish standards, you are not competing on style or price. You are competing on a dimension where the amateurs cannot follow you, because they do not track anything.

Move 4 — Make the Proof Checkable Instead of Claimed

There is a world of difference between “our families love us” and “here are one hundred and fifty reviews, go read them, and here are four parents who have agreed to take your call.” One is a claim. The other is verifiable, and verifiability is the currency of trust online.

In my coaching business I tell prospective members they are welcome to talk to any member we have — I am not going to coach the conversation, I am not going to pick who they call, and they are welcome to ask anything. That single offer does more for a skeptical prospect than any page of copy, because it signals I have nothing to manage. Your school can make the same offer in a smaller form: a page of current parents who have volunteered to answer questions from prospective families, an open-door policy on watching any class without an appointment, and a volume of public reviews large enough to be statistically believable.

On reviews specifically: volume beats perfection. A hundred and fifty reviews averaging 4.7 is more persuasive than eleven reviews at a flawless 5.0, because the second looks curated and the first looks like a real institution with real history. Go get the volume. Ask every family at every belt promotion. Make it a staff standard with a monthly number attached, not a “we should do that sometime.”

And use video. Hold up a phone after a promotion and let a parent talk for ninety seconds about what changed at home. Transcribe it and publish the text under the video, because some people read and some people watch. Do that fifty times over a year and you have an asset no competitor can copy, because they would need fifty of your families to do it.

Move 5 — Show the Path, Not the Price List

Remember the four conditions of martial arts mastery: peers on the same journey, visible examples ahead of you, a coach looking over your shoulder, and an organized curriculum. Your site has to show all four, because that is what a parent is actually buying. They are not buying mat time. They are buying a structured path that produces a different child at the end of it.

So build the page that lays out the journey: what happens in the first thirty days, what the first belt requires, what the twelve-month Trial Enrollment is and why we structure it as a school-led evaluation of whether the student is a fit for the full black belt program, what the black belt path looks like from here, and what leadership training opens up after that. Show the peer group — photos of a cohort, not a hero shot of you. Show students a few belts ahead. Show the instructor over the shoulder, correcting.

What you do not do is publish a price grid. Not because you are hiding anything, but because a number without the context of value is just a number to be compared. Premium schools charge $347 to $397 a month for new-student tuition while the commodity average sits far below that. You cannot win that comparison on a web page; you win it in a conversation where the value has been built first. The website’s job is to make the family want the path badly enough to have that conversation.

If you want to go deeper on the marketing architecture around this, start at our martial arts school marketing hub, and pay particular attention to how the site connects to your lead follow-up speed standard.

Move 6 — Narrow the Next Step to Exactly One

This is where most sites bleed out. A visitor who has read everything and wants to act is presented with a menu: call us, email us, message us on social, fill out this form, visit us during these hours, download this, follow us here. Seven doors is the same as no door. People who face a menu do not choose — they defer. And deferral online is permanent, because as soon as they close the tab they forget what was on the other side of it.

One next step. One. Everything else on the page is subordinate to it. For nearly every school, that step should be booking a specific appointment at a specific time — not “request information,” which is a step toward a step. “Request information” produces a lead you then have to chase. A scheduled appointment produces a family standing in your lobby.

Here is the coaching principle underneath this. When a school owner leaves one of my sessions with fifty things they could do, my job is not to applaud the list. My job is to cut it to three that will move the net profit this month. Your website owes the visitor the same service. They arrived with a vague problem and a hundred options. You return them to their kitchen table with one clear action and a calendar entry. That compression is the value you provide.

Move 7 — Keep Delivering Between the Click and the Appointment

The website’s job does not end when the form is submitted. There is a gap between the booking and the appointment, and that gap is where most no-shows are manufactured. Two, three, five days of silence and the family’s enthusiasm decays back to baseline — and then something comes up.

So the seventh move is to fill that gap with delivery. An immediate confirmation with a real human name attached. A short welcome video from the instructor they will actually meet. The guide they requested, plus one they did not. A text the day before with the time, the address, what to wear, and where to park. A physical piece of mail if the timeline allows — a printed guide, a welcome letter — because almost nobody does it and physical mail carries weight that email does not.

Understand the economics. A new student costs five to seven times more to acquire than to retain, and you are typically spending somewhere between $150 and $300 in advertising and staff time per enrollment. A no-show does not just lose you a student. It wastes the entire acquisition cost and the appointment slot, which you could have sold to someone else. Three dollars of follow-up protects three hundred dollars of acquisition. There is no better return anywhere in your business.

The Walk-Through Test

Here is a diagnostic I use, and it costs you nothing but twenty minutes. Can a staff member walk a prospect through your website out loud, in order, and have it make sense?

Sit a team member down. Have them share their screen, or just turn a laptop toward a chair, and narrate the site to an imaginary parent from top to bottom: “Here is who we work with. Here is what I want to put in your hands right now. Here is the standard we hold ourselves to. Here is where you can verify all of that. Here is the path your daughter would follow. Here is the one thing I would like you to do next.”

If the narration flows, your site is an employee. If your staff member has to jump around, apologize, skip sections, or say “ignore that, it’s old,” your site is a display case. The stumbles tell you precisely which move is missing. I have never run this test with a school owner and had them walk away without a list — and the list is almost always short, which is the good news.

Run the same test on a phone, because that is where the overwhelming majority of your traffic actually is. A site that narrates beautifully on a twenty-seven-inch monitor and collapses into a scroll of disconnected blocks on a phone has failed the test that counts.

Three Things Owners Get Backwards

Backwards #1: Treating Traffic as the Problem

When enrollments are soft, the instinct is to buy more traffic. But if your Night-Shift Program Director is skipping four of the seven moves, more traffic simply means more people experiencing the same failure. Double the visitors to a page that converts at one percent and you have doubled your ad bill to get the same disappointing handful of leads. Fix the employee before you increase their workload. This is not a philosophical point — it is arithmetic.

Backwards #2: Designing for the Owner’s Taste

School owners tend to love sites that showcase the art: dramatic photography, lineage, tournament trophies, a long history section. Parents are not shopping for your art. They are shopping for an outcome for a specific human being in their house. Lineage and credentials belong on the site — they are proof — but they are supporting evidence in Move 3 and Move 4, not the headline. The headline belongs to the family’s problem.

Backwards #3: Outsourcing the Thinking Along With the Building

Hire someone to build it. Never hire someone to decide what it says. A web developer does not know that money is the last question in the sequence, that a twelve-month Trial Enrollment needs to be framed as a school-led evaluation, or that the single next step should be a booked appointment rather than an information request. You own the seven moves. The vendor owns the pixels. When you reverse that, you get a site that wins design awards and books nothing.

What This Is Worth in Actual Numbers

Let us put money on it, because I want you to feel the size of this rather than nod at it.

Say your site receives 400 relevant visitors a month and currently converts 1.5 percent into booked appointments. That is six appointments. At a 60 percent show rate and a 65 percent enrollment rate, you are adding roughly two students a month from the site. At $375 a month in tuition on a twelve-month Trial Enrollment, that is about $9,000 in first-year tuition value, before initial investment and before renewals.

Now do all seven moves and take that conversion rate to 4 percent — which is entirely ordinary for a site that behaves like a program director rather than a poster. Sixteen appointments. Same show and close rates, and you are adding six students a month instead of two. That is roughly $27,000 in annualized tuition value per month of operation, from the same traffic, with no additional advertising spend whatsoever.

Hold those students to sub-2 percent monthly attrition instead of the industry’s 3 to 5 percent and the lifetime value multiplies again. This is why I am relentless about the website with the owners I coach: it is one of the very few assets in your school where a weekend of disciplined work permanently changes a ratio that every future dollar of marketing runs through. For the broader system this plugs into, see how to turn web leads into booked appointments.

Your 30-Day Rebuild Order

Do not redesign. Re-sequence. In my experience the existing site usually contains sixty percent of what it needs and is simply missing the moves that do the converting.

Week 1 — Move 6 first. Strip the menu of next steps down to one booked appointment. This is the fastest ratio change available to you and it takes an afternoon.

Week 1 — Move 7 immediately after. Build the confirmation, the reminder text, and the day-before message. Protect what you just started capturing.

Week 2 — Move 2. Create one genuinely valuable giveaway and put it above the fold. Write it yourself; you already know the content cold.

Week 2 — Move 1. Rewrite the top of the home page to name the family you serve, in their language, with the problem they actually have.

Week 3 — Move 5. Build the path page: first thirty days, first belt, the twelve-month Trial Enrollment, the black belt journey, leadership.

Week 3 — Move 3. Publish three standards you are willing to be measured against and put them on the page.

Week 4 — Move 4. Launch a review drive with a monthly staff number, record five parent videos, and build the “talk to our families” page.

Week 4 — Run the Walk-Through Test with two different staff members and fix whatever makes them stumble.

Thirty days. No redesign, no agency retainer, no new platform. Just an employee that finally knows its job.

Frequently Asked Questions

Should I put my tuition prices on my martial arts school website?

No. Money is the last question in a family’s decision sequence, not the first, and a number published without the value built around it is simply an invitation to comparison shop. Premium schools charge $347 to $397 a month, which you cannot defend on a web page but can easily defend in a conversation where the path and the standards have already been established. Publish the journey and the standards. Save the number for the enrollment conference.

How many pages does a martial arts school website actually need?

Fewer than you think. A home page that makes Moves 1, 2, and 6; a path page covering the student journey and the twelve-month Trial Enrollment; a standards and proof page; a schedule page; and a booking page. Five pages executed in the right sequence outperform thirty pages of style descriptions, instructor biographies, and blog posts nobody reads. Depth in the right five beats breadth everywhere else.

Should I hire an agency to run my school’s website and marketing?

Hire help for building and for traffic, never for deciding what the site says or what it asks the visitor to do. Those seven moves reflect how families actually decide, and no outside vendor understands your enrollment process, your Trial Enrollment structure, or your standards well enough to own them. Delegate the execution and keep custody of the message and the offer. When owners reverse that, the site stalls within ninety days.

Your Next Step

If you want the complete lead-generation system that feeds this website — the twenty-plus marketing activities a month that put families in front of your Night-Shift Program Director in the first place — I will send you my book Six Simple Steps to Add 100 Students at no charge.
