{"id":10523,"date":"2026-09-16T06:16:02","date_gmt":"2026-09-16T06:16:02","guid":{"rendered":"https:\/\/martialartswealth.com\/go\/?p=10523"},"modified":"2026-09-16T06:16:02","modified_gmt":"2026-09-16T06:16:02","slug":"instructor-tier-paid-program-above-leadership","status":"publish","type":"post","link":"https:\/\/martialartswealth.com\/go\/instructor-tier-paid-program-above-leadership\/","title":{"rendered":"The Instructor Tier: How Top Martial Arts Schools Build a Paid Program Above Leadership"},"content":{"rendered":"<p class=\"wp-block-paragraph\"><strong>&#8220;It&#8217;s about keeping them long enough, and then giving them the tools to succeed long-term rather than just treating black belt like some sort of finish line.&#8221;<\/strong><\/p>\n<p class=\"wp-block-paragraph\">That was Sensei Riley Fyfe on our September 15 Mastery call, after about half an hour of our top school owners comparing how they develop students beyond the Leadership Program. He&#8217;s right, and the schools that act on it are the ones that end up with the strongest staff, the best retention and the highest student value in the room.<\/p>\n<p class=\"wp-block-paragraph\">I&#8217;ve been preaching a version of this for a long time. For two or three years I told audiences: create the $1,000-a-month program on top of everything you&#8217;re already doing. Very few people did it. One who did was Lloyd Irving. He heard it at a seminar, went home and renewed 40 people at $1,000 a month in about three weeks. That&#8217;s $40,000 a month added to his revenue almost overnight, from one idea, because he was, as always, a master implementer.<\/p>\n<p class=\"wp-block-paragraph\">This article lays out how that top rung is built today.<\/p>\n<h2 class=\"wp-block-heading\">First, get the ladder below it right<\/h2>\n<p class=\"wp-block-paragraph\">An instructor tier only works on top of a sound renewal structure. The pricing formula I gave the group:<\/p>\n<ul class=\"wp-block-list\">\n<li><strong>Start with your trial enrollment rate.<\/strong> Say it&#8217;s $397 a month.<\/li>\n<li><strong>The Leadership Program should be double that or more.<\/strong> $797, $847, or higher.<\/li>\n<li><strong>Black Belt should be a 50% bump or less<\/strong> over the trial rate. It&#8217;s your fallback.<\/li>\n<\/ul>\n<p class=\"wp-block-paragraph\"><strong>Mistake number one is having only one level of renewal.<\/strong> You need a fallback so you can push the Leadership price up where it belongs. I&#8217;ve heard owners say, probably a hundred times, &#8220;We don&#8217;t need a fallback, everybody does Leadership.&#8221; Every single time, they were undercharging for Leadership. The fix is to take the price they&#8217;re charging right now and make it the Black Belt price, then move Leadership up.<\/p>\n<p class=\"wp-block-paragraph\">In my own schools, I kept pushing the envelope, expecting renewals to split 50-50 between Leadership and Black Belt. We never got there. We ran about 75-25 in favor of Leadership, which told me there was still room to raise the Leadership price.<\/p>\n<p class=\"wp-block-paragraph\">On the call, a Brazilian Jiu-Jitsu academy owner in Fort Lauderdale admitted his school prices each level just $100 above the one below it: $397, $497, $597. His program director had become hesitant because families who chose Leadership did so with visible anguish about the price. His split had started around 50-50 and, with a new instructor program in place, has climbed to about 70-30 Leadership. Grand Master Jeff Smith said that&#8217;s exactly where it should be. The instructor program is part of why it climbed, and he&#8217;s still underpriced.<\/p>\n<h2 class=\"wp-block-heading\">Why charge for instructor training at all?<\/h2>\n<p class=\"wp-block-paragraph\">Some owners hear this and think it&#8217;s backwards. Shouldn&#8217;t the students who help teach be paid, or at least train free?<\/p>\n<p class=\"wp-block-paragraph\">Chief Master Greg Moody runs his instructor program at around $1,000 a month, with scholarships bringing some students to $897 or $997 depending on their current rate and timing, the same way he would handle any renewal. His reasoning is simple:<\/p>\n<blockquote class=\"wp-block-quote\">\n<p>&#8220;If they pay for it, they&#8217;re going to be more committed to it. If they pay for it, they&#8217;re going to show up and do the things. We can push them harder.&#8221;<\/p>\n<p><cite>Chief Master Greg Moody<\/cite><\/p><\/blockquote>\n<p class=\"wp-block-paragraph\">It&#8217;s the same argument Master Smith once made about why making black belts pay would keep them from dropping out, not drive them out. What people pay for, they value. What they get free, they skip when it&#8217;s inconvenient.<\/p>\n<h2 class=\"wp-block-heading\">The four ways our schools run it<\/h2>\n<p class=\"wp-block-paragraph\">Several schools described their programs on the call. The details vary, but the architecture is consistent.<\/p>\n<h3 class=\"wp-block-heading\">1. A probationary on-ramp<\/h3>\n<p class=\"wp-block-paragraph\">A senior instructor at one of our schools described a program that starts with a <strong>60-day probationary period<\/strong>. Candidates can be color belts of any rank, but they must be in the Leadership Program and must already be setting the example in class. They get a packet that spells out what&#8217;s expected of them.<\/p>\n<ul class=\"wp-block-list\">\n<li>They assist at least <strong>two classes a week<\/strong>, assigned to a staff instructor.<\/li>\n<li>They start by <strong>demonstrating<\/strong>, so the instructor can move around making corrections.<\/li>\n<li>They graduate to <strong>holding targets<\/strong>, then to making corrections, then to running a line, and eventually to leading <strong>their own small group<\/strong>.<\/li>\n<li>There&#8217;s a monthly meeting just for them, but most of the training happens in the classroom.<\/li>\n<\/ul>\n<p class=\"wp-block-paragraph\">In practice, they&#8217;re on probation permanently: anyone who falls off after the first 60 days is still dropped. And the best of them go to the top of the list when a paid staff position opens.<\/p>\n<h3 class=\"wp-block-heading\">2. Levels, credits and the hardest class in the building<\/h3>\n<p class=\"wp-block-paragraph\">Master Moody&#8217;s program has <strong>four levels of instruction, plus a separate one for kids.<\/strong> Students attend a weekly instructor class, earn credits for teaching hours, and need a set number of credits to move up.<\/p>\n<p class=\"wp-block-paragraph\">Two features stand out. First, the instructor class is deliberately <strong>the hardest class of the week.<\/strong> If you&#8217;re in the instructor program, you&#8217;re expected to be the toughest person in the school, not just the best at explaining things. Second, the teaching is active: students learn material and teach it back to each other, getting feedback in the instructor class and again when they&#8217;re helping on the floor.<\/p>\n<p class=\"wp-block-paragraph\">The internal rule for eligibility is that the student has to be able to handle the class. Too young, and they aren&#8217;t invited.<\/p>\n<h3 class=\"wp-block-heading\">3. A real renewal conference, not a tap on the shoulder<\/h3>\n<p class=\"wp-block-paragraph\">Master Moody sells the instructor program the same way he sells any renewal, on purpose, because he wants every sales process in the school to look alike.<\/p>\n<ul class=\"wp-block-list\">\n<li><strong>Timing:<\/strong> never in the first two months. Every month, the school evaluates students and pulls off the cream of the crop, with a target number of two or three a month. <strong>Every student is targeted no later than one year out from black belt,<\/strong> as long as they can handle the class. Strong students may be invited four or six months in.<\/li>\n<li><strong>Trial:<\/strong> the student takes the instructor class first.<\/li>\n<li><strong>Conference:<\/strong> afterward, there&#8217;s a meeting, with parents present for anyone under 18, covering what the program entails, what&#8217;s required and what the school will do for them.<\/li>\n<li><strong>Past, present, future:<\/strong> the same structure as a Leadership renewal, but the outcome is about becoming an instructor. &#8220;Look at the instructor in front of you. He started at 14. He was shy. Now he runs the room.&#8221; Students don&#8217;t know the backstory, and it&#8217;s compelling.<\/li>\n<\/ul>\n<p class=\"wp-block-paragraph\">Not everyone is invited, and that&#8217;s intentional. It isn&#8217;t meant for everyone.<\/p>\n<h3 class=\"wp-block-heading\">4. Make the elite group the gateway to everything special<\/h3>\n<p class=\"wp-block-paragraph\">For years, Master Smith ran what he called the ITP, the Instructor Training Program. It sat on top of what is now the Leadership Program:<\/p>\n<ul class=\"wp-block-list\">\n<li>You had to be in the top renewal program to be in ITP. There was no exception.<\/li>\n<li>Under-belts in that program had to <strong>qualify<\/strong>. That let him hand-pick students who would benefit and leave out the ones who would goof around.<\/li>\n<li>First-degree black belts in that program qualified automatically. If you&#8217;re good enough to be a black belt, you&#8217;re good enough to help and learn to teach.<\/li>\n<li>Selection was about attitude as much as technique: the students who jump in and help with demos and events.<\/li>\n<li><strong>The demo team and competition team required ITP.<\/strong> Those teams got a lot of extra training, and he wasn&#8217;t going to provide that to students who hadn&#8217;t committed to going past black belt.<\/li>\n<\/ul>\n<p class=\"wp-block-paragraph\">That last point is a distinction we don&#8217;t talk about often enough. <strong>If your school has anything special, whether it&#8217;s a demo team, a competition team or an ambassador team, being in Leadership should be the minimum requirement to participate.<\/strong> Your most visible, most exciting opportunities should all sit behind the top program.<\/p>\n<p class=\"wp-block-paragraph\">The Fort Lauderdale academy made this work almost by accident. Kids see the instructor team getting recognition and extra responsibility, and they go home and ask their parents how they can join. The answer is always the same: the first step is Leadership. Once you&#8217;re in Leadership, you&#8217;re learning to be an instructor, and if you do a great job there, you might be invited to join the instructor team.<\/p>\n<h2 class=\"wp-block-heading\">Build a tight-knit group at the top<\/h2>\n<p class=\"wp-block-paragraph\">The program itself is only half of it. The other half is making the group feel like something people want to belong to.<\/p>\n<h3 class=\"wp-block-heading\">Outings<\/h3>\n<p class=\"wp-block-paragraph\">The Fort Lauderdale academy tests every two months and, after each graduation, schedules something special for the instructor team outside the school every two to three months. The week of our call, they had rented out an arcade: an instructor lesson, a pizza party, then turned loose on the games. And they advertise it all over the school.<\/p>\n<p class=\"wp-block-paragraph\">In my schools, we took the instructors, assistant instructors and key contributors go-kart racing. Before the Black Belt retreat, we rented paintball guns, split into teams and tried to shoot each other. Miniature golf, pizza parties, whatever. The activity matters less than the fact that it&#8217;s theirs.<\/p>\n<h3 class=\"wp-block-heading\">The look<\/h3>\n<p class=\"wp-block-paragraph\">Master Smith is a hundred times better at this than I am. His ITP students had special jackets, shirts, sweatshirts and uniforms, always matching what the instructors wore, because everybody wants to wear what the instructor is wearing. When 30 of his students showed up at a tournament in the same warm-ups and then started winning, it made an enormous impression. When they did a demo, they looked professional instead of like a group in mismatched street clothes. The Fort Lauderdale academy gives a special instructor jacket to anyone who makes assistant instructor, to wear outside the school.<\/p>\n<p class=\"wp-block-paragraph\">We had the 1980s satin jackets for all of our instructors and instructor trainees. At the time, believe it or not, that was cool.<\/p>\n<h3 class=\"wp-block-heading\">The title<\/h3>\n<p class=\"wp-block-paragraph\">In Master Smith&#8217;s schools, under-belts in instructor training were addressed as Mr. or Miss plus their first name when they were helping in class, and the school enforced it. At black belt, regardless of age, it became Mr. or Miss plus their last name, because you respect the rank, not the age. The students loved being put on that pedestal.<\/p>\n<h3 class=\"wp-block-heading\">The expectations<\/h3>\n<p class=\"wp-block-paragraph\">To borrow the old Spider-Man line, with special recognition comes special responsibility. This group has to be the sharpest people in the school: how they look, how they walk, how they talk, how they act. It&#8217;s the same principle as the Disney look standards I&#8217;ve written about. If there is a common look and feel and they stand out, everyone else wants to be like them. That&#8217;s also why you can&#8217;t tolerate sloppiness at this level.<\/p>\n<h2 class=\"wp-block-heading\">What the school gets back<\/h2>\n<ul class=\"wp-block-list\">\n<li><strong>Higher student value.<\/strong> A paid tier above Leadership adds revenue from your most committed families.<\/li>\n<li><strong>A better Leadership split.<\/strong> The instructor team becomes the reason families choose Leadership over Black Belt.<\/li>\n<li><strong>Student retention.<\/strong> Students with a visible next goal, and friends in the group, don&#8217;t stop at black belt.<\/li>\n<li><strong>Staff retention and a staff pipeline.<\/strong> Your next paid instructors are already trained, already loyal and already know your system.<\/li>\n<li><strong>Operational help.<\/strong> Anything administrative or operational around testing and black belt tests should be handled by this group, not your full-time staff.<\/li>\n<\/ul>\n<h2 class=\"wp-block-heading\">Benchmarks for the ladder below<\/h2>\n<p class=\"wp-block-paragraph\">Master Smith closed with the targets his schools used for renewal, and mine were the same:<\/p>\n<ul class=\"wp-block-list\">\n<li><strong>By the first belt test:<\/strong> at least 50% of basic students renewed.<\/li>\n<li><strong>By the second belt test:<\/strong> half of the remainder, for 75% total.<\/li>\n<li><strong>Over the next six to eight months:<\/strong> perhaps another 5%.<\/li>\n<\/ul>\n<p class=\"wp-block-paragraph\">He deliberately didn&#8217;t want to go much above 80%. You don&#8217;t want to scrape the barrel and put people into the top programs who haven&#8217;t proven they belong.<\/p>\n<p class=\"wp-block-paragraph\">In my schools, those numbers were the staff&#8217;s minimum expectation. If fewer than half of the students going from white belt to the first belt were renewed at a belt test, the staff heard about it from me. More, and it was fine. A lot more, and we celebrated. A high-performing school, in my experience, renews about 75% by the first belt. If you&#8217;re enrolling 20 a month and renewing 15, you&#8217;re rolling.<\/p>\n<h2 class=\"wp-block-heading\">Your assignment<\/h2>\n<ol class=\"wp-block-list\">\n<li>Check your renewal pricing against the formula: Leadership at double your trial rate or more, Black Belt at a 50% bump or less.<\/li>\n<li>Calculate your Leadership-to-Black Belt split.
