He needed to get one message out to a couple of hundred people at once, and he had discovered what everybody discovers: a personal phone will send a group text to a handful of people, a chat app will let you broadcast to a couple of dozen, and after that you are stuck. What should he use?<\/p>\n\n<p class=\"wp-block-paragraph\">I gave him two answers \u2014 a simple, cheap broadcast tool, or a full customer relationship manager \u2014 and then I gave him the answer behind the answer, which is the one worth publishing. The tool question is the wrong first question. I have watched owners spend two years shopping platforms and never once write the message that the platform was supposed to send. Software is the cheapest part of this. What matters is what the software is for.<\/p>\n\n<h2 class=\"wp-block-heading\">The Switchboard Stack<\/h2>\n\n<p class=\"wp-block-paragraph\">Here is the frame I want you to run on. Your follow-up system is not a piece of software. It is a switchboard. Its entire job is to take raw interest \u2014 a form fill, a missed call, a walk-in, a reply to a text \u2014 and put that person on the line with a human being at your school who can actually help them. Every feature you pay for is in service of that one connection. The second a tool becomes the destination instead of the connector, it starts costing you students.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>The Switchboard Stack<\/strong> is the five layers that every school&#8217;s follow-up system has to have, in this order, regardless of which vendor&#8217;s logo is on the login page:<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>The List<\/strong> \u2014 the contact records, permissions and history you own outright.<\/li><li><strong>The Pipes<\/strong> \u2014 the delivery channels, and the specific job each one does.<\/li><li><strong>The Timer<\/strong> \u2014 the sequence memory that never forgets a lead or a promise.<\/li><li><strong>The Switch<\/strong> \u2014 the handoff, where every automated touch ends at a named human being.<\/li><li><strong>The Ledger<\/strong> \u2014 the single record of what happened, so the next conversation starts where the last one stopped.<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">And one rule governs all five layers: <strong>automation exists to start a human conversation, never to finish a human relationship.<\/strong> Every decision you make about tools gets easier once you hold that line. Software depreciates the day you buy it. Ad platforms rent you attention by the impression. The list \u2014 every prospect who ever raised a hand, every current family, every student who quit three years ago and whose kid is now old enough to come back \u2014 is yours, and it gets more valuable every year you feed it.<\/p>\n\n<p class=\"wp-block-paragraph\">Which is why the first question about any tool is not &#8220;what can it do?&#8221; It is &#8220;what happens to my list if I leave?&#8221;<\/p>\n\n<h3 class=\"wp-block-heading\">The migration tax nobody budgets for<\/h3>\n\n<p class=\"wp-block-paragraph\">I have moved marketing platforms more than once, and I have helped members do it, and here is the honest report from the field: your contacts move and almost nothing else does. You do a bulk export of names, emails and phone numbers, you do a bulk import on the other side, and then you sit down to discover that none of the follow-up sequences, none of the tags, none of the automations and none of the conversation history came with you. You are rebuilding from a spreadsheet.<\/p>\n\n<p class=\"wp-block-paragraph\">Price that out honestly. A platform migration costs a school roughly three months of follow-up momentum while the sequences get rebuilt and the staff learns a new screen. It takes ten minutes and it tells you whether you own a business asset or you are renting one.<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>Can I export every contact today<\/strong>, myself, without asking anybody&#8217;s permission? If you have to email a vendor to get your own list, you do not have your own list.<\/li><li><strong>Do I own the domain<\/strong> that my forms, landing pages and email links point at? Pages built on somebody else&#8217;s domain build somebody else&#8217;s asset.<\/li><li><strong>Do I control the phone number<\/strong> the texts go out from? If that number belongs to an agency, every text thread with every parent belongs to them too, and it stays behind when the relationship ends.<\/li><li><strong>If this vendor doubled the price or went dark tomorrow, how many days until I am messaging my list again?<\/strong> Anything over thirty days is concentration risk, and the fix is a monthly export sitting in your own files.<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">One more piece of hard-won advice: do not end up running several accounts on the same platform. It happens innocently \u2014 one account from an old agency, one you built, one a staff member spun up for a campaign \u2014 and the result is a split history where nobody can tell what a given family has already been sent. Consolidate to one account with one list, even if consolidating is a miserable weekend.<\/p>\n\n<h2 class=\"wp-block-heading\">Layer Two: The Pipes<\/h2>\n\n<p class=\"wp-block-paragraph\">Pipes are delivery. Text, email, voicemail, outbound calls, chat apps. Owners get this wrong by asking which channel is best. None of them is best. Each one has a job, and using a channel for the wrong job is what makes people tune you out.<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>Text<\/strong> \u2014 logistics and short, time-sensitive nudges. The highest read rate you will ever get and the smallest patience. One idea, one ask, one link. Never a paragraph.<\/li><li><strong>Email<\/strong> \u2014 the long relationship. Stories, student spotlights, testimonials, event invitations, teaching content, the periodic hard offer. Cheap, unlimited length, easy to ignore, which is why it has to be worth opening.<\/li><li><strong>Ringless voicemail<\/strong> \u2014 your actual voice in their pocket without interrupting their day. The best channel in existence for a personal-sounding invitation delivered at scale.<\/li><li><strong>Automated outbound calls that read a script<\/strong> \u2014 narrow and getting narrower. Use it only for short, useful logistics to people who already know you, and only when there is a live human at the other end of a single keypress.<\/li><li><strong>Voice answering on the inbound side<\/strong> \u2014 acceptable as a receptionist that captures the name, the number and the reason for the call, because the worst outcome in this business is a prospect who reaches nobody. Never acceptable as your enrollment conversation.<\/li><li><strong>Chat apps and social DMs<\/strong> \u2014 where a lot of families live, with hard broadcast limits. Fine for one-to-one. Useless for one-to-many.<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">That last point is exactly where the member&#8217;s question started. Personal devices and consumer chat apps are built for conversations, not campaigns, and they cap you at a handful of recipients on purpose. Once you need to reach more than a couple dozen people at a time, you need a purpose-built broadcast tool. This is not a big expenditure. A simple broadcast service runs somewhere in the neighborhood of fifteen to a hundred dollars a month with messages costing roughly a dime apiece. Texting your entire student base costs less than lunch.<\/p>\n\n<p class=\"wp-block-paragraph\">Hold that number against the other side of the ledger. A new student costs five to seven times more to acquire than to retain, which in real dollars means somewhere around $150 to $300 in ad spend and staff time per enrollment. If one well-timed broadcast keeps two students from quietly drifting away, the tool has paid for itself for a year, twice over.<\/p>\n\n<h3 class=\"wp-block-heading\">Broadcast honestly<\/h3>\n\n<p class=\"wp-block-paragraph\">Two rules on the pipes that will save you grief.<\/p>\n\n<p class=\"wp-block-paragraph\">First, only message people who asked to hear from you, make it obvious in the first four words that the message is from your school, and make opting out one word long. A list that resents you is not an asset, it is a liability with your name on it.<\/p>\n\n<p class=\"wp-block-paragraph\">Second, never let a broadcast masquerade as a personal text. The &#8220;hey, I was just thinking about you&#8221; blast dies the first time two parents in the same car line compare phones. Worse, people reply to texts \u2014 that is the entire point of texting \u2014 and if those replies land in an inbox nobody reads, you have trained your best families that messages from your school are junk. Send broadcasts that are plainly from the school, and route every reply somewhere a human sees it that day.<\/p>\n\n<h2 class=\"wp-block-heading\">Layer Three: The Timer<\/h2>\n\n<p class=\"wp-block-paragraph\">The most expensive object in a martial arts school is a promise a human being forgot. &#8220;I&#8217;ll call her back Thursday.&#8221; &#8220;Let&#8217;s check in with that family after the holiday.&#8221; &#8220;I&#8217;ll follow up when he&#8217;s off vacation.&#8221; Those promises evaporate the moment a class starts, and there is no version of a busy school where staff memory is the system of record.<\/p>\n\n<p class=\"wp-block-paragraph\">So the timer&#8217;s job is memory, and only memory. Every lead enters a sequence within seconds of arriving and stays in long-term nurture until they enroll or ask you to stop. Every commitment your staff makes on a call becomes a dated task in the system before the phone hits the cradle. Nothing depends on anybody remembering anything.<\/p>\n\n<p class=\"wp-block-paragraph\">What the timer must never do is exercise judgment. A sequence does not get to decide a lead is cold. A tag does not get to decide a family is not a fit. Only two things remove someone from your world: they enroll, or they ask to be removed. Most schools quit on leads at about day four, which is roughly the point at which the parent finally has a free evening to talk about it. Do not build it that way. Your sequence content already exists \u2014 the newsletter you send, the questions you answer forty times a year at the front desk, the schedule you post, the testimonial video a parent recorded last spring. Load what exists, launch, and add one message a week thereafter.<\/p>\n\n<h2 class=\"wp-block-heading\">Layer Four: The Switch<\/h2>\n\n<p class=\"wp-block-paragraph\">This is the layer that separates a school with a follow-up system from a school with an expensive subscription. The switch is the handoff \u2014 the specific moment where the machine stops and a person picks up.<\/p>\n\n<p class=\"wp-block-paragraph\">Here is what a properly built switch looks like in practice. Say you are sending a graduation reminder to your student families. The automated message goes out with the date and time, and then it ends like this: press one right now and you will be connected with our program director, who will make sure your family has every detail. One tap. A live human. Somebody who knows the answer.<\/p>\n\n<p class=\"wp-block-paragraph\">That is the whole art. The message carried the logistics; the human carries the relationship. Four requirements make it real:<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>Name a human role.<\/strong> Not &#8220;our team,&#8221; not &#8220;reply to this email.&#8221; A person with a title at your school.<\/li><li><strong>One step, not three.<\/strong> One tap to call, one word to reply, one key on the keypad. Every additional step cuts the number of people who take it roughly in half.<\/li><li><strong>Somebody is genuinely there.<\/strong> Send when a human is staffed to answer, not at 5:45 p.m. when your entire team is on the floor until nine.<\/li><li><strong>Replies land where they are read.<\/strong> A reply-to address nobody opens is worse than no reply option at all.<\/li><\/ul>\n\n<h3 class=\"wp-block-heading\">The Switchboard Test<\/h3>\n\n<p class=\"wp-block-paragraph\">Pull up any message your system sent in the last week \u2014 an autoresponder, a newsletter, a text blast, a missed-call follow-up. Then answer two questions.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>One: how many steps from this message to a live person at my school?<\/strong> Count them honestly. An email with a phone number in the footer is three steps \u2014 notice it, copy it, decide to dial. A text that says &#8220;reply YES and our program director will call you in five minutes&#8221; is one.<\/p>\n\n<p class=\"wp-block-paragraph\"><strong>Two: who was on duty when this went out?<\/strong> If the answer is nobody, the message was decoration.<\/p>\n\n<p class=\"wp-block-paragraph\">I see two failure modes constantly. The first is the message with no human path at all \u2014 a beautifully designed email that asks for nothing and connects to no one. The second, more painful, is the message with a perfect human path and nobody home. That second one is worse, because you paid to generate the interest, you paid for the tool, you wrote the message, the parent did exactly what you asked, and they got a voicemail. That is a lead you bought and threw away.<\/p>\n\n<h3 class=\"wp-block-heading\">What automation is never allowed to do<\/h3>\n\n<p class=\"wp-block-paragraph\">Make this list explicit with your staff, because the seduction of good software is the belief that one more workflow will finally handle the hard conversations. It will not. These stay human, permanently:<\/p>\n\n<ul class=\"wp-block-list\"><li>The first live contact attempt on a brand-new lead.<\/li><li>The enrollment conversation itself \u2014 every minute of it.<\/li><li>The no-show recovery call after a missed intro appointment.<\/li><li>Any conversation about money: a declined payment, a rate change, a hardship request.<\/li><li>The &#8220;we are going to take a break&#8221; conversation with a current family.<\/li><li>The upset parent. Always, without exception, immediately.<\/li><li>The personal invitation for a prospect to come watch a Black Belt test \u2014 the single most persuasive thing you own, and it lands entirely on tone.<\/li><\/ul>\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\"><p>Automation can be fast and it can be relentless. It cannot be warm, and it cannot hear hesitation in somebody&#8217;s voice. Everything that turns on warmth or hesitation belongs to a person.<\/p><\/blockquote>\n\n<p class=\"wp-block-paragraph\">This is also the honest answer on the newer voice technology. Used as a receptionist that catches a call you would otherwise lose and books an appointment, it is a net gain \u2014 a captured lead beats a missed one every time. Used as a substitute for the program director having a real conversation with a parent about her eight-year-old, it is a quiet disaster, and it shows up in your close rate a month later, not on the day you turn it on.<\/p>\n\n<h2 class=\"wp-block-heading\">Layer Five: The Ledger<\/h2>\n\n<p class=\"wp-block-paragraph\">The ledger is the record. One place, one truth, so the next conversation with a family starts where the last one stopped instead of starting over. Four fields per contact will carry a school from zero to a million dollars a year, which is $83,333 a month:<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>Source<\/strong> \u2014 where this person actually came from, entered at the moment they arrive, never reconstructed later.<\/li><li><strong>Last touch<\/strong> \u2014 what we sent or said, and when.<\/li><li><strong>The promise<\/strong> \u2014 what we told them we would do.<\/li><li><strong>Next step and date<\/strong> \u2014 never blank. A record with a blank next step is a lead you have already lost and have not admitted it yet.<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">The source field is the one owners skip, and it is the one that decides your advertising budget next year. Without it you are guessing which half of your marketing works, and you will defend the wrong half.<\/p>\n\n<p class=\"wp-block-paragraph\">There is a second ledger on the advertising side, and it takes five minutes: put your tracking and retargeting pixels on every page you own. Your website, your landing pages, your booking pages, regardless of who built them or what they were built with. Anybody who builds pages for you can drop that code in. If a vendor will not, you have just learned something important about who actually owns your pages. A visitor you can speak to again is worth several who vanish.<\/p>\n\n<h2 class=\"wp-block-heading\">The Second List Most Schools Never Wire Up<\/h2>\n\n<p class=\"wp-block-paragraph\">Nearly everything written about follow-up tools assumes prospects. Meanwhile the more profitable use of the exact same plumbing is pointed at the people who already pay you.<\/p>\n\n<p class=\"wp-block-paragraph\">Your student and parent list deserves the full stack: schedule changes, testing invitations, event reminders, the make-up class offer, and above all the &#8220;we missed you this week&#8221; note that goes out when a student misses two classes in a row. That last one is the highest-return automation in a martial arts school, and it only works as a switchboard: the machine notices the absence, a human makes the call.<\/p>\n\n<p class=\"wp-block-paragraph\">Look at what that layer is worth. Industry attrition runs three to five percent a month; a well-coached school targets under two percent. Take a school of 200 students at $375 a month. At four percent you lose eight students a month, which is $3,000 of monthly recurring tuition gone, every month, compounding. At 1.8 percent you lose between three and four, roughly $1,350. The gap is over $1,600 a month of run-rate \u2014 about $20,000 a year \u2014 and a meaningful slice of it comes down to whether anybody noticed a kid stopped showing up. Your broadcast tool costs a hundred dollars a month.<\/p>\n\n<h2 class=\"wp-block-heading\">Buy the Smallest Tool That Does the Job<\/h2>\n\n<p class=\"wp-block-paragraph\">There are basically two shapes of tool in this market, and both are legitimate.<\/p>\n\n<p class=\"wp-block-paragraph\">A single-purpose broadcast service does texts, ringless voicemails and simple automated calls. It is cheap, you can learn it in an afternoon, and it will never do anything clever. They are genuinely powerful and genuinely confusing, and the confusion is why so many owners buy one, build nothing, and cancel in month five.<\/p>\n\n<p class=\"wp-block-paragraph\">The deciding factor is not capability. It is who logs in on Monday morning. Ask three questions before you buy anything:<\/p>\n\n<ul class=\"wp-block-list\"><li><strong>What job am I hiring this for this quarter?<\/strong> One job. Named out loud.<\/li><li><strong>Who operates it?<\/strong> You, a staff member, or an outside vendor. Write the name down.<\/li><li><strong>What happens if that person leaves?<\/strong> If the answer is &#8220;the follow-up stops,&#8221; you have built a single point of failure into your enrollment engine.<\/li><\/ul>\n\n<p class=\"wp-block-paragraph\">Complexity you will never operate is strictly worse than simplicity you will. If your honest answer is that nobody at your school is going to master a big platform this year, buy the simple tool, run the five layers inside it, and revisit in a year when you have staff to grow into something larger. And if a vendor builds it for you, that is fine \u2014 just keep the login, the domain and the phone number in your name. Someone else can do the work; nobody else should hold the keys. Your List Does Not.<\/h2>\n\n<p class=\"wp-block-paragraph\">Every advertising platform you use is an auction, and the price of an impression follows demand for that impression \u2014 not demand for martial arts. That distinction matters more than owners realize.<\/p>\n\n<p class=\"wp-block-paragraph\">When a heavy political season arrives, or a retail quarter, or any local surge that pulls big spenders into the same feeds, you pay more to reach the same parent even though nothing about her interest in your school changed. Broadcast media and social feeds take the biggest hit, because that is where campaign and brand money floods in. Search holds up better \u2014 nobody searches for a karate school more often because of an election \u2014 but the principle is the same as booking a flight. Find every stray account and every stray list \u2014 the old agency account, the abandoned campaign, the spreadsheet in your email \u2014 and consolidate. Count the total. Most owners find two to five times more names than they expected, and every one of those names is somebody who once raised a hand.<\/p><!-- \/wp:paragraph -->\n\n<!-- wp:heading {\"level\":3} --><h3>Week 2 \u2014 open the pipes<\/h3><!-- \/wp:heading -->\n\n<!-- wp:paragraph --><p>Make sure you can send a text to your entire list, an email to your entire list, and a ringless voicemail to your entire list, from one place, today. If you cannot, buy the smallest tool that closes the gap. Import the list. Then send one genuinely useful broadcast to your student families \u2014 an event date, a schedule note, a testing reminder \u2014 with a one-tap path to a human at the end.<\/p><!-- \/wp:paragraph -->\n\n<!-- wp:heading {\"level\":3} --><h3>Week 3 \u2014 build the switch<\/h3><!-- \/wp:heading -->\n\n<!-- wp:paragraph --><p>Read every automated message your system has sent in the last thirty days.
