It doesn’t require a new ad budget, a new offer, or a new lead source. It’s an internal execution push — a short, defined window in which your team works the phones, your database, and your walk-in traffic harder and more systematically than normal, with the single goal of filling your introductory-class calendar.

That distinction matters because most owners reach for a sprint at exactly the wrong moment and run it exactly the wrong way. They panic about a slow month, tell the front desk to “make more calls,” and burn out their best staff member in 72 hours chasing a number nobody defined. Three days later the calendar has a few extra names on it, the team is exhausted, and nothing about the school’s actual booking system has changed. That’s not a sprint. That’s a fire drill.

A real sprint is engineered. It has a number, a script, a roster, a follow-through sequence, and a conversion plan built in before the first phone call is dialed. I’ve coached schools through this exact push more times than I can count, and the schools that get it right treat it the same way a good closer treats an enrollment conference: nothing is improvised, and every step has already been decided.

I gave this structure a name years ago so my coaching clients would actually run it correctly instead of half-remembering it: the SURGE Sprint. Five letters, five decisions, in order:

S — Set the Sprint Target: work backward from the outcome you actually need, not a number that sounds good

U — Underwrite the Script: one approved script, no improvising, no “just wing it, you know what to say”

R — Rotate the Roster: staff assignments and shift structure that produce volume without wrecking morale

G — Guard the Handoff: the confirmation and reminder sequence that keeps booked appointments from evaporating into no-shows

E — Enroll on Purpose: the conversion system waiting at the end of the sprint, because a full calendar with a broken close is just a busy week, not a growth event

Let’s go through each one in the kind of detail you can actually run this week.

S — Set the Sprint Target

The single biggest mistake owners make with a sprint is starting with a call volume instead of an outcome. “Let’s make a hundred calls this weekend” is not a target — it’s an activity. Activity without an outcome attached is exactly how staff burn out: they hit the activity number, get nothing for it, and conclude the whole exercise was pointless.

Start instead with the enrollment outcome you’re actually trying to produce, and size the sprint to it. I’ve run this with teams aiming at genuinely ambitious windows — one push I coached was built around putting 300 new students into a single school over a roughly fourteen-week stretch between late summer and the end of the year. That’s not a number you hit with one sprint. It’s a number you hit with a sustained system that a sprint kicks off, restocks, or accelerates at specific points along the way.

So the target-setting sequence looks like this:

Name the real goal. Not “more students” — a number, with a deadline. If you’re rebuilding toward a $1,000,000-a-year school (that’s $83,333 a month you need flowing through the business), work out how many net new enrollments at your current average tuition actually closes that gap, and how much of it this particular sprint is responsible for.

Decide what the sprint owns. A single 48–72 hour sprint should own a slice of that goal — filling the next 10 days of the calendar, restocking appointments after a slow stretch, or launching a new program — not the whole annual number. Sprints are accelerants, not the whole engine.

Set the appointment number, not just the enrollment number. Not every booked appointment shows, and not every show enrolls. That’s exactly why the sprint’s job is to overproduce appointments relative to your enrollment goal, and why the G and E steps below exist — to protect the number you just set from leaking away.

As a reference point for what a focused push can do: in one two-day sprint I ran with a team, we booked 78 introductory appointments — 26 the first night, 52 the second. In a separate comparable push, a different team hit 72 in two days working the same way. Neither number is magic. Both came from a team that had a defined target, an approved script, and a roster built to hit it — not from working harder in some vague, undefined sense.

U — Underwrite the Script

“Underwrite” is deliberate word choice. You are not suggesting a script, you are backing it — putting your authority behind one approved version of the call, and removing every staff member’s discretion to improvise, soften it, or “make it their own” for the duration of the sprint.

This is the step owners resist most, because it feels controlling. It isn’t — it’s the only way a sprint produces a consistent, measurable number instead of a wide spread of results depending on who happened to answer the phone that hour. Here’s why script discipline matters more during a sprint than during normal operations:

Speed compounds errors. In normal week-to-week booking, a slightly weak call gets corrected the next day. In a sprint, you’re making the same call dozens of times in a few hours — a weak version of the script gets repeated at volume before anyone notices it’s underperforming.

Confidence under pressure comes from certainty, not talent. Your best natural talker doesn’t need the script as much as your average staff member does. But during a sprint, everyone is dialing under time pressure, and the staff member who has to think about what to say next is the one who talks themselves out of asking for the appointment.

You can only diagnose what’s consistent. If three different staff members are saying three different things, and your appointment rate is soft, you have no idea which version of the pitch is the problem. One script means one variable to fix.

Practically, that means: before the sprint starts, you write down (or pull out) the exact opening, the exact objection responses for the two or three things people say most often, and the exact close — “does Tuesday at 4 or Thursday at 5:30 work better for you?” — and every staff member reads or role-plays it out loud before they touch a phone. No one is calling from memory on hour one.

R — Rotate the Roster

This is where most sprints go wrong even when the target and the script are right: owners assign the sprint to one or two people, tell them to “push hard,” and then wonder why that staff member is useless for a week afterward. A sprint that burns out your best people costs you more than it gains — you traded three good days for two bad weeks.

The fix is roster design, not hero mode. A few rules I coach on every sprint:

Cap call blocks at focused, fixed-length sessions, not open-ended marathons. A staff member dialing for hours without a defined stop point loses energy and, more importantly, loses the enthusiasm in their voice that makes people say yes. Short, intense blocks with real breaks between them consistently outproduce long, unstructured sessions.

Split the roles. Don’t ask the same person who’s calling to also be handling walk-ins, answering the desk phone, and prepping the next day’s schedule. During a sprint, someone is dedicated to outbound calls, someone else is dedicated to confirmations and handling inbound response, and — if you have the staff for it — someone else entirely is prepping the instructors and the space for the appointment surge that’s about to hit.

Rotate who’s “on” versus who’s supporting. A two- or three-day sprint should have a rotation, not one person carrying the whole thing start to finish. Staff member A takes the first shift, staff member B takes the second, and the person who was calling yesterday is confirming and prepping today. Nobody runs at full output for 72 straight hours without their pitch going stale.

Debrief between blocks, not just at the end. Five minutes between call blocks — what’s working, what objection keeps coming up, what needs adjusting — keeps the whole team improving in real time instead of everyone repeating the same mistake for two more days because nobody said anything.

A sprint is a short, intense event by design. That’s the point — it’s supposed to be unsustainable as a permanent pace. But “short and intense” only works when the roster is built to spread the intensity across people and time blocks, instead of concentrating it onto whoever happened to be standing closest when the idea came up.

G — Guard the Handoff

A booked appointment is not a kept appointment. This is the step most schools skip entirely, and it’s the single biggest reason sprints produce an impressive-looking calendar that quietly falls apart by the time the appointments are supposed to walk in the door.

The handoff from “booked” to “showed up” needs its own system, run with the same discipline as the booking call itself:

Confirm the same day it’s booked, in writing (text or email), restating the day, time, and what to bring or wear.

Remind again the day before, and once more the morning of, especially for anything booked more than 48 hours out — which, in a sprint aiming at volume, is most of your calendar.

Make the reminder do double duty. It’s not just a logistics message — it’s another small touchpoint that builds excitement and reduces the chance the appointment gets forgotten or deprioritized against something else on the family’s calendar.

If this is the part of your funnel that feels shakiest — the gap between someone agreeing to come in and someone actually walking through the door — that’s exactly the process I break down in full in my Doorstep Sequence system, which covers the lead-to-appointment sequence in depth. Run a sprint without a Guard-the-Handoff step and you’re generating appointments faster than you’re protecting them — which is activity, not growth.

E — Enroll on Purpose

Here’s the step that determines whether your sprint was worth running at all: what happens when all those appointments actually show up.

A full calendar of intro-class appointments is not the goal. It’s the input to the goal, which is enrolled, paying students on your books. I’ve watched schools run an excellent sprint, fill three days of appointments, and then blow the outcome because nobody thought through the enrollment side of the equation — the instructors weren’t briefed, the offer wasn’t clear, and the closing process for a sudden wall of appointments got sloppy under the volume.

A few things to lock in before the appointments start walking in:

Brief every instructor on the surge before it hits, not after. If your team is used to two or three intro appointments a day and suddenly there are eight, the quality of the class experience — and therefore the close rate — drops unless everyone knows it’s coming and adjusts.

Don’t discount the offer to make the sprint “easier” to close. The whole point of running a disciplined sprint is that you don’t need to cut price to fill the calendar — you need volume and follow-through. Hold your positioning. If your new-student tuition sits in the $347–$397 a month range (I generally use $375 as the working number when I’m coaching this), that pricing doesn’t change because you’re having a busy week. In fact, a school that’s visibly busy and in demand is exactly the environment where premium pricing holds up best — busy reads as popular, not desperate.

Enroll into your standard 12-month Trial Enrollment, not a shortened or informal version of it, because the whole economic case for running a sprint in the first place depends on the lifetime value of what you enroll, not just the initial signature. New-student acquisition already runs 5 to 7 times the cost of retaining an existing one — commonly $150 to $300 per enrollment once you count staff time, follow-up, and the sprint itself — so the return on that cost lives in the full 12 months of that enrollment, not the first visit.

Use a real closing system, not whatever your best salesperson happens to do that day. This is exactly where I send coaching clients to my Triangle Close enrollment system — it’s built precisely for converting an intro appointment into a signed enrollment with consistency, which matters even more when volume is higher than usual and there’s less room to improvise your way through a weak close.

Protect retention starting on day one. A sprint that stacks enrollments and then loses them to attrition inside 90 days didn’t actually grow the school — it just moved the same churn problem downstream. Industry attrition runs 3–5% a month; the schools I coach are working to hold it under 2%. That discipline doesn’t pause because you just ran a sprint. If anything, a batch of same-week enrollments needs a slightly closer eye during their first month, precisely because they all hit their early-retention risk window at the same time.

The whole SURGE Sprint framework exists because these five steps are all part of the same system — and that’s really the larger point worth making about growth in general: appointment generation, follow-through, and enrollment aren’t separate departments, they’re one connected process. If you want the fuller map of how lead generation, appointment-setting, and enrollment all fit together as one system rather than five disconnected tactics, that’s the terrain covered in my Sales system hub.

What a Real Sprint Push Looks Like

To make this concrete: one two-day push I coached a team through produced 78 booked introductory appointments — 26 the first night of calling, 52 the second. That two-day burst was one piece of a larger stretch aimed at adding 300 new students to the school over roughly fourteen weeks, running from late summer through the end of the year. In a separate comparable sprint, a different team hit 72 appointments in two days using the same underlying structure.

None of those numbers came from working longer hours out of desperation. They came from a target that was set before the first call, one script the whole team used without variation, a roster built in rotating blocks instead of one person grinding for 72 hours straight, a confirmation sequence that kept the booked appointments from evaporating, and an enrollment process at the other end that was ready for the volume before it arrived. Take any one of those five pieces out, and the same call volume produces a much smaller — and much more exhausting — result.

When to Run a Sprint (and When Not To)

A sprint is the right tool for a specific set of situations:

A slow month or a soft stretch where your calendar has real capacity you’re not using.

A new program launch — a new age group, a new class time, a new curriculum track — where you need a fast initial cohort to build momentum and word of mouth.

A known capacity gap, like an instructor addition or a new time slot that needs to fill quickly to justify itself.

A defined push toward a milestone, like the last quarter of the year, where you’re consciously accelerating toward an annual number.

A sprint is the wrong tool when your problem isn’t appointment volume at all — when your calendar is already full and your issue is actually a weak close rate, high attrition eating your net growth, or underpriced tuition capping your revenue per student. Running a louder version of a broken process just produces a busier version of the same problem, faster. Diagnose which part of the system is actually the constraint before you point a sprint at it.

Common Mistakes That Burn Out a Team

A handful of patterns show up over and over in sprints that go wrong:

No defined stop point. A sprint with no end date quietly turns into “the new normal,” and the intensity that made it effective for three days becomes exhausting and unsustainable by week three.

One person carrying the whole load. Whoever is fastest on the phone gets handed the entire sprint, burns out, and then underperforms for the following two weeks — costing you more than the sprint gained.

No script discipline. Everyone improvising their own version of the pitch means inconsistent results and no way to diagnose what’s actually working.

No confirmation sequence. A stacked calendar with no reminder system quietly loses a chunk of its bookings to no-shows before anyone realizes what happened.

No enrollment plan for the volume. Instructors and closers who aren’t briefed on the incoming surge under-deliver on exactly the days that matter most.

Every one of these is a planning failure, not an effort failure. The SURGE structure exists to remove them before the sprint starts, not to fix them after it’s over.

FAQ

How many staff members do I need to run an effective appointment sprint?

It depends on your school’s size, but the roles matter more than the headcount. At minimum, separate the outbound calling role from the confirmation-and-inbound role, even if the same one or two people are rotating between them across the sprint’s shifts. A sprint run by a single person handling booking, confirming, and front-desk duties simultaneously will produce a smaller number and a more exhausted staff member than the same hours split across defined roles.

Will a sprint hurt my retention if I’m enrolling students faster than usual?

Not if you hold your standard process. The risk isn’t the speed of enrollment — it’s skipping steps to keep up with volume: shortening the intro class experience, rushing the close, or discounting the Trial Enrollment to move people through faster. Keep the same 12-month enrollment, the same tuition, and the same close discipline, and a sprint-driven batch of new students carries the same retention profile as any other enrollment. The extra attention worth adding is in the first 30 days after the sprint, since a cluster of students all hit their early-retention window at the same time.

How often can I run this without wearing out my team?

A sprint works precisely because it’s the exception, not the routine. I coach schools to treat it as a tool for specific moments — a slow month, a launch, a defined push toward a year-end or quarterly goal — rather than a recurring weekly event. Run it too often and the “surge” energy that makes it effective disappears, and your team starts treating it as just another shift. Space sprints out around real triggers, and rotate who’s carrying the load each time one runs.

Take the Next Step

The SURGE Sprint fills your calendar fast — but knowing whether a sprint is even the right move for your school right now, and which of the five steps your team is actually weakest on, is exactly what a second set of eyes is for.
