He wasn&#8217;t paid to do it. He said flat out he wasn&#8217;t receiving anything for making it. He just wanted to say, on camera, that joining our coaching program was the best business decision he&#8217;d ever made, in any business, ever.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s what makes his story worth building an entire framework around: he had been running his gross in the low $20,000s a month. Twelve months later he was over $50,000 a month \u2014 more than double. And when he described what changed, he was explicit about what didn&#8217;t: &#8220;I didn&#8217;t change anything. I&#8217;m still doing Jiu Jitsu. I&#8217;m still doing Muay Thai.&#8221; Same mat time. Same techniques. Same rolling, same pad work, same instruction he&#8217;d always delivered.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What changed was everything around the teaching \u2014 the systems that determine whether a student who walks in the door in January is still training in January of next year. As he put it, his students were staying longer. That&#8217;s the whole story in one sentence, and it&#8217;s the story I want to unpack, because I think most school owners in the BJJ and MMA space are chasing the wrong lever entirely.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Why BJJ and MMA Owners Default to the Wrong Lever<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Grappling and combat-sports owners are, as a group, some of the most technically obsessed operators in the martial arts industry \u2014 and I mean that as a compliment. You&#8217;ve usually put more hours into your own skill development than a traditional strip-mall karate instructor ever will. Competition backgrounds, seminar circuits, constant cross-training. That&#8217;s a real strength.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">It&#8217;s also a trap, because it trains you to believe every business problem is a technical problem. Gross revenue is flat? Must need a new program. Attrition creeping up? Must need better classes. Competitors opening down the street? Time to add a kids&#8217; program or a new gi rank structure.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve coached school owners across every discipline for a long time, and the pattern is consistent: the instinct to fix a business problem by changing what happens on the mat is almost always wrong, and it&#8217;s especially wrong in BJJ and MMA, where the market has grown enormously on its own. Roughly 750,000 people train BJJ in the U.S. today, and interest in the sport has something like doubled over the past decade. You are not short on demand for the art. You are, in almost every case I&#8217;ve seen, short on a system that keeps the students you already have.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the distinction this entire article is built around. I call it the Two-Lever Growth System, and once you see it, you can&#8217;t un-see it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Introducing the Two-Lever Growth System<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every martial arts school \u2014 BJJ, Muay Thai, MMA, traditional, it doesn&#8217;t matter \u2014 runs on two entirely separate levers. They interact, but they are not the same lever, they are not solved by the same skill set, and confusing them is the single most expensive mistake I see owners make.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Lever One: The Curriculum Lever<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is everything that happens on the mat: your technical progression, your belt or stripe system, your instruction quality, your competition team, your sparring culture. This lever answers the question &#8220;is what we teach any good?&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the uncomfortable truth about Lever One: if you&#8217;re a legitimate BJJ or Muay Thai school owner with real credentials and a real curriculum, this lever is almost certainly already fine. You didn&#8217;t get good enough to open a school by accident. Your students aren&#8217;t leaving because your armbar setup is subpar or your Muay Thai clinch work isn&#8217;t sophisticated enough. In nineteen cases out of twenty, that&#8217;s not the problem, and dumping more time and money into Lever One when it&#8217;s already solid is money and attention spent on a lever that was never moving the needle.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Lever Two: The Retention Systems Lever<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">This is everything that happens around the mat: how you enroll a new student, what you commit them to, how you track their attendance, how and when you talk to them about their progress, what happens the moment they miss two classes in a row, how you handle the renewal or re-commitment conversation, and what your tuition and program structure actually reward.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This lever answers a completely different question: &#8220;given that what we teach is good, are we actually capturing the value of that over time?&#8221; And for the overwhelming majority of BJJ and MMA schools I&#8217;ve worked with, this is the lever sitting untouched \u2014 not because owners don&#8217;t care, but because nobody ever taught them it existed as a separate discipline from teaching.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Our member&#8217;s story is the cleanest illustration of this I could ask for. He didn&#8217;t touch Lever One at all. He rebuilt Lever Two \u2014 enrollment structure, retention tracking, the systems around how students commit and how the school follows up \u2014 and his gross more than doubled. Same curriculum. Same Jiu Jitsu. Same Muay Thai. Different lever.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Math That Proves the Second Lever Is Where the Money Lives<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let me show you why Lever Two has so much more leverage (no pun intended) than most owners realize, because the math isn&#8217;t intuitive until you see it laid out.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Attrition is the hidden tax on everything you do.<\/strong> Industry-average attrition for a martial arts school runs 3\u20135% per month. A well-coached school \u2014 one that has actually built out Lever Two \u2014 runs under 2% per month. That gap looks small until you convert it into average student lifetime.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The math is simple: average months a student stays equals roughly 1 divided by your monthly attrition rate.<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>At 5% monthly attrition, average student lifetime is about 20 months.<\/li><li>At 2% monthly attrition, average student lifetime is about 50 months.<\/li><\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s not a 60% improvement. That&#8217;s two and a half times the lifetime value of every single student you enroll, from the exact same enrollment effort and the exact same curriculum. You didn&#8217;t get better at teaching. You got dramatically better at keeping the students you already earned.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Now layer in acquisition cost.<\/strong> A new student typically costs 5 to 7 times more to acquire than to retain \u2014 figure roughly $150 to $300 in ad spend and staff time to bring in one new enrollment, once you account for the lead generation, the intro process, and the enrollment conversation. Every student who leaves early doesn&#8217;t just cost you their remaining tuition \u2014 it costs you a fresh $150\u2013$300 to replace them, and the replacement student starts that attrition clock over again at month zero. A school with 5% attrition isn&#8217;t just losing revenue slower; it&#8217;s running a much more expensive acquisition treadmill than it has to.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Now put tuition into the equation.<\/strong> Commodity-priced schools charging in the $140\u2013$185\/month range are common in this industry, but they&#8217;re not what top-performing schools charge. Premium BJJ and MMA programs \u2014 ones that have built out real value around the training, not just the training itself \u2014 are pricing in the $347\u2013$397\/month range, with roughly $375\/month as a representative figure for a well-positioned program. Combine premium tuition with sub-2% attrition and you get a lifetime value per student that isn&#8217;t double the commodity school&#8217;s \u2014 it&#8217;s often three to four times higher, from the identical number of stripes on the mat.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s how a school goes from $22,000 a month to $50,000-plus in a year without a single new technique added to the curriculum. It&#8217;s not one big change. It&#8217;s the compounding effect of a lower leak rate and a properly priced program working on the same student base month after month.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">What Actually Changed for Our Member<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I want to be specific about what &#8220;retention systems&#8221; means in practice, because it&#8217;s a phrase that gets used vaguely and I don&#8217;t want to leave it vague here.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The enrollment structure changed from loose month-to-month to a 12-month Trial Enrollment.<\/strong> This isn&#8217;t a contract gimmick \u2014 it&#8217;s a reframe. A 12-month Trial Enrollment positions the relationship correctly: the school is evaluating whether this student is a fit for the full black belt journey, not just selling a month of mat time. That single structural shift changes how a student thinks about their own commitment from day one, which is the single biggest lever on whether they&#8217;re still there in month six.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Attendance and engagement got tracked, not assumed.<\/strong> When you don&#8217;t have a system watching who missed their last two classes, you find out they quit when their card declines for the third month running \u2014 by which point they were gone weeks ago. A school owner who&#8217;s built out Lever Two knows within days when a student&#8217;s attendance pattern shifts, and has a system for reaching out before that student has mentally checked out.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>The value conversation became a system instead of an accident.<\/strong> In a school running on Lever One alone, the only conversation happening is instructional \u2014 corrections on the mat. In a school that&#8217;s built Lever Two, there&#8217;s a parallel system of scheduled conversations about the student&#8217;s progress, their goals, and their next milestone. That&#8217;s not &#8220;sales.&#8221; It&#8217;s the retention equivalent of coaching \u2014 you don&#8217;t leave a student&#8217;s technical progress to chance, and you shouldn&#8217;t leave their commitment to the school to chance either.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">None of this required our member to become a different instructor. It required him to become a better operator of the business wrapped around his instruction \u2014 which is precisely the distinction I coach on with BJJ, Muay Thai, and MMA owners constantly, because it&#8217;s the one nobody teaches you in your competition career or your instructor certification.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How to Audit Your Own Two Levers<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">If you want to find out which lever is actually costing you money, here&#8217;s the process I walk members through.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Step one: Pull your real monthly attrition number.<\/strong> Take your active student count at the start of the month, divide the number who left during the month by that starting count, and you have your rate. If you&#8217;re at or above 3\u20135%, you already know where your leverage is \u2014 and it&#8217;s not your curriculum.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Step two: Calculate your current average student lifetime.<\/strong> Divide 1 by your monthly attrition rate. Compare that number to what it would be at 2%. That gap, multiplied by your average monthly tuition, is the revenue you&#8217;re leaving on the table every single month from students who are enrolled today.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Step three: Audit your enrollment structure.<\/strong> Are you running a real 12-month Trial Enrollment, framed as the school evaluating fit for the full program? Or are you running loose, cancel-anytime month-to-month? This one structural decision does more to set your attrition baseline than almost anything else you&#8217;ll do.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Step four: Audit whether attendance and engagement are actually tracked, or just noticed.<\/strong> If the first sign of a problem is a declined card or an empty spot on the mat, you don&#8217;t have a retention system \u2014 you have a retention accident that occasionally works out.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Step five: Only after steps one through four, look at pricing.<\/strong> If your attrition is under control and your enrollment structure is solid, then and only then does raising tuition toward that $375\/month range make sense \u2014 because now you&#8217;re capturing real value instead of just running commodity pricing at a higher leak rate.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Notice what&#8217;s not on that list: nothing about adding new techniques, new belt requirements, or new programs. This is deliberate. If your curriculum is legitimate \u2014 and if you&#8217;re running a real BJJ or Muay Thai program, it almost certainly is \u2014 the audit lives entirely in Lever Two.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Common Objections From BJJ and MMA Owners<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>&#8220;My students train because they love the art, not because of some retention system.&#8221;<\/strong> I hear this constantly, and it&#8217;s half right. They started because they loved the art. Whether they&#8217;re still there in month eighteen has almost nothing to do with how much they love armbars and everything to do with whether life got in the way and nobody at the school noticed or cared enough to say something. Love of the art gets someone in the door.
