You have a bet. The schools that consistently fill their mats run 10 to 15 small lead-generating activities at once, across internal, community, and paid channels, so no single weak month can sink them. I call this system the Ignition Grid, and it’s the difference between owners who complain about slow enrollment and owners who never think about it at all.

Watch the original

I originally shared this on video — you can watch it here: https://youtube.com/watch?v=WmhA6uALzaI.

The Industry Lost a Quarter of Its Schools — And It Wasn’t the Economy

I’ve been a school owner since 1975. I’ve been through recessions, boom years, a pandemic, and every marketing fad in between. So when I tell you what I watched happen over one recent recessionary stretch, I want you to hear it as a pattern, not a one-time event, because it will happen again.

The industry went from roughly 18,500 active schools down to around 13,500. That’s close to a 27% contraction — better than one in four schools gone. Meanwhile, some of the owners I coach were hitting new record highs in the exact same years, in the exact same economy, sometimes in the exact same town as schools that were closing their doors.

That gap tells you everything. It wasn’t the economy that killed those schools. It was that they never built a real system for finding students, so when their one channel weakened — a referral slowdown, a Yellow Pages contract that stopped working, a strip-mall traffic pattern that changed — they had nothing to fall back on.

Here’s the uncomfortable truth I’ll say to any room of school owners: the natural tendency of a martial arts school owner is to believe teaching is the job. It isn’t. Teaching is half the job. The other half — arguably the more important half, because without it there’s no one to teach — is going out into your community and bringing the right people in the door. I still see owners sitting in their school, frustrated with their numbers, instead of getting in their car and going and finding students. Frustration doesn’t enroll anybody. Activity does.

Why “One Good Channel” Always Fails Eventually

Marketing consultant Jay Abraham has a useful image for this: a business that depends on one lead source is standing on a diving board. As long as the board holds, you’re fine. The moment it weakens — Google changes its algorithm, your referral rate dips because you had a rough quarter of student experience, the local paper you’ve advertised in for a decade goes under — you don’t have a marketing problem anymore. You have a business-ending problem, because there was never a second board underneath you.

I see this constantly in school P&Ls. An owner built the business on internal referrals for eight years, referrals slow down because attrition crept up or the front desk stopped asking, and suddenly enrollment craters for three straight months before the owner even notices what happened. Or an owner poured everything into one Facebook ad campaign, the cost-per-lead tripled overnight because of a platform change nobody controls, and now there’s no Plan B running in the background to absorb the hit.

Compare that to an owner running 12 different lead drivers simultaneously. If Facebook gets expensive this month, it’s one line on a spreadsheet, not a crisis — because a scout-troop demo, a family referral contest, and a local business co-op flyer are still quietly bringing people in. That’s not luck. That’s architecture. That’s what the Ignition Grid is built to produce.

Introducing the Ignition Grid

The Ignition Grid is a simple mental model: instead of one big marketing “engine,” you build 10 to 15 small ignition points across three columns — Internal, Community, and Paid — and you run all of them every single month. No single point has to carry the school. Each one just has to spark.

I coach our members to think in exactly these three directions, because between them they cover every realistic source of a new student:

Internal promotions — everything you do inside your four walls to generate family add-ons and internal referrals.

External community marketing — activities that put your school in front of your local community: churches, scout troops, adult and service organizations, area merchants, schools, and civic groups.

Paid media advertising — everything from direct mail and print to pay-per-click, and, in the right situations, broadcast.

Most owners lean hard on one column and almost ignore the other two. The owners who never worry about enrollment run activities in all three, every month, without fail.

Column One: Internal Drivers

This is the cheapest, highest-converting column you have, and most schools under-use it badly. A prospect who walks in because a current student’s parent vouched for you converts at a completely different rate than a cold click on an ad, and costs you almost nothing to generate.

Internal drivers I coach schools to run include:

A structured, always-on referral system — not a poster on the wall, but an actual process staff execute every week. If you only build one internal driver first, build this one properly; I laid out the exact mechanics of a real referral system, including how to layer three referral touchpoints instead of relying on one weak ask, in our full breakdown of a triple-track referral system.

Family add-on campaigns — siblings, spouses, and parents of current students are your warmest possible leads, and most schools never formally ask.

Milestone referral asks tied to belt promotions and stripe tests, when a student and their family are at peak enthusiasm.

Bring-a-friend classes and open-mat invitations built into the calendar on a recurring schedule, not as a one-off event.

Win-back campaigns to former students and past leads who never enrolled — a list almost every school has sitting untouched in an old spreadsheet.

Testimonial and results nights that give current families a natural, low-pressure reason to bring a guest.

None of these need to be huge. A referral system that reliably produces two or three new students a month, quietly, every month, is worth more than a viral post that generates a spike once a year.

Column Two: Community Drivers

This is the column I find most owners have completely abandoned, and it’s the one that built my own business in the early years. Community marketing means getting out into your town and putting your school in front of groups who already trust the organization introducing you.

Activities I put in this column:

Partnerships with local churches and youth groups.

Scout troop programs — belt-loop and merit-badge tie-ins are a natural fit for martial arts.

Presentations to adult service organizations — Rotary, Kiwanis, Chamber groups — where you’re speaking to parents and grandparents with disposable income and grandchildren.

Anti-bullying workshops at local elementary schools, which double as a soft-sell demo to a room full of parents.

Co-marketing with area merchants — a birthday party venue, a pediatric dentist, a family photographer — who see the same families you want to see.

Health fairs, back-to-school nights, and community festivals with a booth and a live demo.

Daycare and after-school program partnerships for pickup-and-transport arrangements.

Every one of these requires you to leave the building. That’s exactly why most owners skip it — it’s easier to sit at the front desk than to call a scout troop leader. But this column is where you get introduced to people who’ve never heard of you, by a source they already trust, for close to zero dollars. If you want a deeper system for turning these kinds of local partnerships into a repeatable pipeline instead of one-off favors, I built out the mechanics in the School Alliance Engine, which is worth reading alongside this article.

Column Three: Paid Media Drivers

Paid is the column owners over-invest in relative to its actual return, largely because it’s the easiest to write a check for and feel like you “did marketing” this month. It has a real place — I’ve run 30-second TV spots successfully, and I’ve watched pay-per-click on Google become one of the most efficient channels available in this market — but it should be one part of 10 to 15 activities, not the whole plan.

Paid drivers include:

Pay-per-click and search advertising, which has become one of the more effective paid channels in recent years when it’s managed correctly.

Targeted social media advertising with local geographic and interest targeting.

Direct mail — the old marriage-mail programs like Valpak or Money Mailer still work in the right markets, particularly for family-oriented offers.

Local radio and, where the numbers make sense, broadcast or streaming TV spots.

Retargeting campaigns aimed at website visitors who didn’t convert on the first visit.

Sponsorships of local youth sports leagues and community events.

The mistake isn’t using paid media. The mistake is treating it as your only ignition point, then panicking when your cost-per-lead moves because an algorithm changed or a competitor outbid you. In a fully built Ignition Grid, a bad month in paid is an inconvenience. In a diving-board business, it’s the whole story.

The Math of One: Why 12 Small Drivers Beat One Big Bet

There’s a story I share with our members that captures the entire philosophy behind this framework. It’s about a chiropractor whose clinic was bringing in 35 new patients a month — an astonishing number in that field. People kept asking him what he did to generate 35 patients a month. His answer was always the same: “I don’t know anything that generates 35 patients. I know 30 or 35 different things, each of which generates one or two new patients.”

That reframe changes everything about how you should think about growth. You are not looking for the one brilliant marketing idea that fills your school by itself. You are looking for 12 to 15 modest activities, each of which only has to produce one or two students a month, running at the same time.

Do the math with me, using numbers straight from what I coach our members to target:

12 active drivers, each producing a conservative 1.5 new students per month on average, gets you 18 new students a month.

At a premium tuition anchor of roughly $375 a month — well above the commodity average of $140 to $185 a month that too many schools are stuck competing on — 18 new students represents about $6,750 in new monthly recurring revenue, compounding every month you keep those drivers running.

Run that same grid for a year and you’ve added well over 200 new enrollments, at a pace that never depended on any single channel staying hot.

That’s the arithmetic behind how a school gets from a struggling five- or six-figure operation to the seven-figure mark — $1,000,000 a year works out to $83,333 a month, and you don’t get there from one clever campaign. You get there from volume across many small, reliable sources, compounding against a strong retention number, because a well-coached school holding attrition under 2% a month keeps almost everyone the Ignition Grid brings in the door. Remember, too, that a new student costs five to seven times more to acquire than to retain — somewhere in the $150 to $300 range in ad spend and staff time once you count everything — which is exactly why the internal referral column of your grid, where acquisition cost is near zero, deserves at least as much attention as the paid column you’re tempted to throw money at.

Building Your Own Ignition Grid: A Step-by-Step Process

Here’s how I walk owners through building this for their own school, starting from wherever they are today — including a school running exactly zero organized lead drivers right now.

Step 1: Audit What’s Actually Running

Most owners think they’re doing more than they are. Get honest. List every activity currently generating leads in your school this month — not what you did last year, not what’s “in the plan,” what is actually happening right now. Most owners find they’re running two or three things, at most, when they thought they were running seven or eight.

Step 2: Map the Three Columns

Take the Internal, Community, and Paid categories above and, for each one, list every activity you could plausibly run in your market. Don’t filter yet — just build the raw list. You want at least five or six candidate activities per column before you start narrowing anything down.

Step 3: Assign an Owner and a Minimum Target to Each Driver

This is the step almost everyone skips, and it’s the one that makes the difference between a grid that runs and a grid that stays a document on your desk. Every single driver needs a named person responsible for it — you, your front desk lead, an assistant instructor — and a specific, modest target. Remember the chiropractor: the target for each driver is one or two students a month, not twenty. If a driver is supposed to produce 15 students by itself, you’ve built a diving board again, just with a different name.

Step 4: Put It on a Weekly Scoreboard

A driver that isn’t tracked stops running within six weeks — I’ve watched it happen at hundreds of schools. Build a simple weekly scoreboard: every driver listed down the side, every week across the top, and a number in each box. When an owner can see at a glance that the scout-troop outreach hasn’t moved in three weeks, they fix it before it becomes a quarter of silence.

Step 5: Prune and Replace

Not every driver will work in your market. Give each one a real trial — 60 to 90 days — then look honestly at the numbers. If something consistently produces zero, replace it with a new candidate from your Step 2 list. The goal isn’t to protect any single activity’s feelings. The goal is to always have 10 to 15 things running, even as the specific 10 to 15 things change over time.

Handling the Objections I Hear Constantly

“I don’t have time to run 15 things.”
You don’t run 15 big things — you run 15 small things, most of which take an hour or two a week once they’re set up. The referral system, once built, runs largely on autopilot through your front desk. A monthly scout troop visit is a single evening. The time commitment of the Ignition Grid is genuinely smaller than the time most owners currently spend being anxious about slow enrollment.

“My community doesn’t have enough churches, scouts, and service groups for all of this.”
Every community has more of these than owners think, because most owners have literally never called. I’ve built this exact system in tiny towns and dense metro markets alike. The activities scale to what’s actually around you — a small town might lean harder on the school and church relationships, a metro market might lean harder on corporate wellness partnerships and paid digital. The three-column structure holds either way.

“Paid ads are the only thing that’s ever worked for me.”
Then paid ads are one strong driver in your grid, not your whole grid. Keep running them — just stop letting them be the only board you’re standing on. If you want a structured way to add real volume without over-relying on ad spend, the free “Six Simple Steps to Add 100 Students” resource at FillYourSchool.com walks through exactly this kind of layered approach.

“We tried some of this before and it didn’t work.”
Almost always, what actually happened is a school tried one community activity, once, without a system behind it, and concluded the whole column doesn’t work. One demo at one scout meeting is a data point, not a verdict. The Ignition Grid works because of volume and repetition across many small activities, not because any single one is guaranteed to convert on its first attempt.

What This Looks Like Once It’s Running

I’ve coached owners who went from a single overworked referral program to a fully built Ignition Grid inside 90 days, and the change in the business is unmistakable. Enrollment stops being a mood — something that’s good or bad depending on how the owner feels about last week — and becomes a predictable number the owner can actually plan payroll and marketing spend around. New-student flow smooths out because a dip in one column gets absorbed by the other two. And because the grid produces more prospects than any single channel could, the school gets to be more selective about who it enrolls — focusing on the serious, dedicated students in the right age and demographic groups for that program, instead of taking whoever happens to call that week.

That selectivity matters more than owners realize. When you’re not desperate for the next lead, you can hold your 12-month Trial Enrollment standard with confidence, price at a premium tuition level instead of racing to the bottom against the commodity average, and build the kind of student base that actually stays and refers — which feeds right back into your Internal column and makes the whole grid stronger.

If you want help building your own version of this — figuring out exactly which 10 to 15 drivers fit your market, your school size, and your current team — book a free Personal Evaluation, a $1,297-value session, and we’ll map out precisely where you’re leaving students and revenue on the table right now: https://martialartswealth.com/go/evaluation/. The exact number matters less than the principle: no single activity should be responsible for more than a small fraction of your monthly enrollment. If any one driver is generating more than a quarter of your new students, you’re more exposed to a single point of failure than you should be, even if that driver happens to be working great right now.

What’s a realistic number of new students to expect from each individual driver?

Aim low per activity — one or two new students a month per driver is a healthy, sustainable target, not a disappointing one. A referral system, a scout-troop partnership, and a pay-per-click campaign each producing one to two students a month adds up fast once you have 10 or more running. Expecting any single activity to produce 15 or 20 students a month is exactly the diving-board thinking that leaves schools exposed when that one activity weakens.

Which column — internal, community, or paid — should a new owner start with?

Start with internal, because it’s the cheapest and highest-converting, and most schools have it half-built already through casual word of mouth. Formalize your referral system first — I break down a complete three-touchpoint referral process in this article — then add two or three community activities in month two, and layer in paid media once you have consistent internal and community drivers producing every month. Building in that order means paid dollars are supplementing an already-functioning system instead of trying to carry the whole school by themselves.

About the Author

Stephen Oliver, MBA and 10th Degree Black Belt, is Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
