It is knowing exactly what one enrollment is worth, setting a break-even ceiling on what you will pay to get one, and then raising your ad spend every month until the cost of the next enrollment reaches that ceiling. This article shows you how.

Why Most School Owners Under-Spend on the One Thing That Works

I have been running martial arts schools since 1975, and the single most consistent pattern I see when I coach school owners is not that their advertising fails. It is that their advertising works, and they refuse to feed it.

Here is a conversation I have had, in one form or another, dozens of times. An owner tells me, “I am spending a modest budget on Facebook ads and getting a handful of enrollments a month.” My answer is always the same: why aren’t you spending double? Why not triple? I recently had that exact exchange with a school owner in a mid-size market who was thrilled with his results but terrified to push the budget. I asked him what he thought would happen if he multiplied his spend several times over. His answer was telling: “We already have so much traffic coming in that we can barely follow up with it. I do not want more traffic.”

That is the most expensive sentence in our industry. It treats a happy problem as an emergency. You can be stressed out because you do not have enough traffic, or you can be stressed out because you are drinking from a fire hose. I will take the fire hose every single time, because a fire hose can be managed with systems, and an empty pipeline cannot be managed with anything.

The reason owners hesitate is that they have never put a hard number on what an enrollment is worth. Without that number, every dollar of ad spend feels like a gamble. With it, advertising becomes arithmetic. So I built the process I use myself into a five-step system, and I call it The Break-Even Throttle. Think of your marketing budget as the throttle on an engine. Most owners keep their foot barely on the pedal because they do not know how fast the engine can safely run. The Break-Even Throttle tells you exactly how far to push, and exactly when to ease off.

The five steps are:

Step 1: Value the Enrollment. Know what a signed student is worth on day one and over the life of the contract.

Step 2: Set the Ceiling. Decide the maximum you will pay for an enrollment, anchored to break-even.

Step 3: Seal the Leaks. Fix lead follow-up so the money you spend does not drain out of the bottom.

Step 4: Open the Throttle. Raise spend in steps until the market tells you to stop.

Step 5: Watch the Margin. Track the cost of the next enrollment, not the average, and keep testing new channels.

Let us walk through each one with real numbers.

Step 1: Value the Enrollment

Everything starts here, because you cannot decide what is too much to pay for a student until you know what a student is worth.

The top, well-coached schools charge $347 to $397 per month for new-student tuition, and I will use $375 per month as the working figure throughout this article. The industry average of roughly $140 to $185 per month is the commodity trap, and I mention it only so you understand what you are escaping. If you are priced at the commodity level, none of the math below works as well, which is one reason pricing and marketing are really the same conversation.

Those top schools also enroll new students on a 12-month Trial Enrollment, which is a school-led evaluation of the student’s fit for the full black belt program. It is not loose month-to-month billing. That structure matters enormously for this calculation, because it means a new enrollment is not worth one month of tuition. It is a twelve-month commitment.

Run the numbers at $375:

Twelve months of tuition on the Trial Enrollment: 12 x $375 = $4,500.

A typical enrollment-day payment (a down payment or first month plus uniform or equipment): easily several hundred dollars, which means a meaningful part of your cash arrives before the student ever steps on the mat.

Beyond month twelve, a well-run school targets attrition below 2 percent per month, where the industry averages 3 to 5 percent. At 2 percent monthly attrition, the average student stays about 50 months. At 4 percent, the average student stays about 25. That single difference doubles the lifetime value of every student you enroll.

So a conservative, first-year-only value for one enrollment at $375 is $4,500. A realistic lifetime value for a school with strong retention is far higher. I have always used the first-year number for ad-spending decisions, because it is the number I can count on, and I treat everything after that as profit that pays for mistakes.

There is a second piece of this that owners overlook: the first payment. A friend of mine who ran the most profitable school I have ever studied put it this way, and I have never forgotten it. If it costs you $500 to get a student and that student gives you $500 on the day they enroll, you are at break-even on day one. Everything that comes after is pure gain. If it costs you $800 and you can structure the enrollment so that $800 comes in over the first 30 days, you are at break-even in a month. Either way, you have rented a customer for free and kept the tail.

Write down your own number. Take your tuition, multiply by twelve, add your enrollment-day payment, and that is your Enrollment Value. Everything else in this system hangs on it.

Step 2: Set the Ceiling

Now that you know what an enrollment is worth, you can decide the most you are willing to pay to get one. I call this your Break-Even Ceiling, and I set it using three tiers.

Tier 1, Day-One Break-Even: the cost per enrollment equals the cash you collect on enrollment day. For many premium schools that is somewhere between $400 and $800. You can spend up to this amount forever and never have a cash-flow problem, because the student pays for their own acquisition immediately.

Tier 2, Thirty-Day Break-Even: the cost per enrollment equals the cash collected in the first 30 days. This ceiling is higher, and it requires a little more working capital, but the risk is still tiny.

Tier 3, Stretch Ceiling: the cost per enrollment is a meaningful fraction of the first-year value, say 15 to 25 percent of $4,500, which is roughly $700 to $1,100. This is where the best operators play when they have enough cash and a strong closing process.

For perspective, the most profitable school I have ever analyzed was paying close to $1,000 for each enrollment that came from paid media, largely through direct mail and television, and returning something like five times that amount in revenue from each one. By any ordinary business standard that is spectacular, and it still sits comfortably inside the Stretch Ceiling. The people who run online direct-response businesses are often thrilled with a two-to-one return. A five-to-one return on a recurring-revenue product is a different universe.

I have had the same conversation with Dan Kennedy and others in the direct-response world, and the principle is consistent: if a customer will pay you $5,000 and it costs you $4,900 to get them, you do the deal, because the customer is now yours and the relationship continues. The only thing that stops most school owners from living by that principle is that they are small businesses, and cash flow is real. That is exactly why I use the three tiers. Start at Tier 1. Earn your way up.

Compare that to what I hear from owners. Someone tells me, “I am paying $100 per enrollment from Facebook, but my conversion numbers are not great, so I do not want to spend more.” I tell them the same thing every time: you are paying $100 for an enrollment worth $4,500. Your ceiling is somewhere between $400 and $1,100. You are not at the edge of the ceiling, you are in the basement. Go spend more. Fix your close rate in parallel, but do not starve a profitable engine while you do it.

Also notice what the ceiling does psychologically. When you know your ceiling is $500, a $350 enrollment is not an expense, it is a $150 gift you gave yourself. A $499 enrollment is not a failure, it is a break-even student with a $4,000 tail. The ceiling converts the emotional question (“is this too much?”) into a mechanical one (“is this under the line?”).

Step 3: Seal the Leaks

Before you open the throttle, make sure the pipe is not leaking. If you pour money into ads and half of the leads go cold before anyone speaks to them, you are paying for traffic you never convert. And here is the uncomfortable truth I see over and over: the biggest leak in most schools is the first sixty minutes after a lead comes in.

The speed-to-lead problem

Think about how a prospect actually behaves. Ninety percent of social media viewing happens on a phone. The person who tapped your ad was probably standing in a pickup line at an elementary school, sitting in a waiting room, or watching movie previews. They had a flicker of interest. If you do not respond while that flicker is alive, it is gone.

This is why advertising behaves differently depending on the medium. A postcard or a newspaper ad is physical. The prospect tears it out, sticks it on the refrigerator, and calls you when they are ready. A television or radio ad is a broadcast medium, so unless they respond right away, the moment is lost forever. Internet and mobile advertising behaves like broadcast, not like a postcard. They are not sitting at a desk with your coupon in hand. They are in the car line. So the standard for follow-up is not “the same day,” it is “while they are still looking at their phone.”

Here is how most schools actually run: a lead comes in at 10:00 in the morning, an email notification lands in an inbox, and a program director checks that inbox at 3:00 or 4:00 in the afternoon and starts calling. By then the prospect has moved on. Some of them forgot they ever clicked.

The Four-Layer Response Stack

The fix is not heroic effort. It is redundancy. I use a design principle I picked up from people who work in elite military units: two is one, and one is zero. If you have a single point of failure, you do not have a system. I carry a backup phone on a different number for that exact reason. The same thinking belongs in lead follow-up. Here is the stack I recommend, and every layer fires automatically the moment a lead opts in:

Layer 1, an instant text message to the prospect. It confirms their request, includes your phone number as a tap-to-call link, and invites them to call back. Because it is a mobile link, a prospect in a car line can tap once and be talking to you.

Layer 2, an instant automated voicemail or call. If they answer live, a short recorded message tells them to press a key to be connected to your office so an instructor can answer questions and book a time. If they do not answer, it lands on their voicemail and looks like you just tried to reach them.

Layer 3, an instant text to your own team member. This is the most overlooked layer. Instead of waiting for someone to check email, your program director gets a text with the prospect’s name and number the second they opt in, and the expectation is that they call immediately, ideally while the prospect is still looking at the landing page.

Layer 4, an automated email sequence and, for larger schools, a weekly postcard until the prospect books. These are slower channels, but they keep the conversation alive for the people who do not respond right away.

Why run both the automation and the human call? Because I do not trust humans to be consistent, and I do not trust automation to be perfect. Your program director will be in a class, on a break, or have their phone locked in a locker. The automation covers those moments. The human covers the moments when a real voice closes the sale. Each layer backs up the others.

None of this requires expensive technology. The text and voicemail tools I use cost roughly a nickel per message and a small monthly subscription, so even a prospect who receives twenty follow-up messages costs about a dollar. Compared to the $100 to $500 you spent to get that lead to your page, the follow-up is a rounding error. The email piece can run on any standard email autoresponder platform. If you want to automate a handwritten-feeling postcard, there are services that let you upload a list and a design and mail pieces on demand, which is wonderful when a few dozen leads come in from an event on a Saturday and you want mail landing early the next week.

A note on compliance: text, call, and voicemail marketing are regulated, and the rules vary by country and by whether you are contacting someone who has requested information or someone you have never spoken to. A person who just opted in to hear from you is a very different situation from a cold list. Get proper consent on your form, and run your specific practices past a qualified attorney. I am giving you a marketing answer, not legal advice. One more thing I will add: when you ask a lawyer a question, be very specific about exactly what you want to do, because the instinctive answer to almost any marketing question is “don’t,” and that answer is often not based on research. Know the rules well enough to ask a sharp question.

The landing page matters as much as the ad

The other leak is the place the click lands. If your ad leads to your general school website, you have a problem. That site tries to be everything to everyone: tournament photos, class schedules for current students, parent notices. A prospect on a phone does not want to hunt for what to do next.

Every paid ad should send the click to a dedicated landing page whose only job is to convert a prospect into a lead. It should match the promise of the ad, load quickly on a phone, and ask for the minimum information. Once they have opted in, you can send them to a longer page, a sales letter, or a video that sells the program more completely.

I handle this with two separate sites. One is a prospect-only domain, easy to remember and easy to write down, used on postcards, television, and ads. The other is the main school site, built for current students, and its job is to hand prospects off to the prospect site as quickly as possible. If you drive traffic from offline media, an easy-to-remember prospect domain is worth the few dollars it costs. If you are mailing postcards or running a newspaper ad, the domain can be less catchy, but it should still be a dedicated prospect destination, not your student portal.

For a pay-per-click ad you control the landing page precisely. For organic search you have less control, which is why the main site should still funnel visitors toward the prospect page.

Two more things help on social platforms. First, use the platform’s built-in lead forms, which pre-fill a prospect’s name, phone, and email so they only have to tap submit. They exist because most users are on mobile and will not type into a long form. Second, use retargeting. Install the retargeting pixels on your landing page so that anyone who showed interest but did not opt in sees your ad again as they move around the internet. That prospect in the car line who clicked and then got distracted when the kids hopped in will see you again later, remember their interest, and come back.

Step 4: Open the Throttle

With your Enrollment Value, your Break-Even Ceiling, and a sealed pipe, you are ready for the part most owners never reach: scaling spend aggressively.

The marginal cost principle

When economists talk about this, they use a precise phrase: the marginal cost per additional transaction. Your average cost per enrollment is a comfortable number. Your marginal cost, the price of the next enrollment you buy with the next dollar, is the number that matters.

Imagine your marginal cost per enrollment is $500 and you are at Tier 1 break-even. Every additional enrollment pays for itself the day it signs. If it creeps up to $800 and you are at Tier 2, every additional enrollment pays for itself within the first month of payments. At $1,000, you are in the territory of the best-performing school I have seen. All three are home runs. The only question is how far you can push before the marginal cost crosses the line you drew in Step 2.

Pour gas on the fire

The marketing rule I have followed since the beginning is this: when something is working, throw gas on it. Throw more gas. Keep throwing gas until it stops working. Most owners are timid. They get a result and think, “I would like to double that, but let me be careful.” I always tell them the opposite.

The practical method is a stepped increase:

Month 1: take your current monthly spend and raise it by 50 percent. If you have been spending $500, move to $750.

Month 2: if your cost per enrollment held under your ceiling, double the original number to $1,000.

Month 3: move to $1,500 and watch the cost of the incremental enrollments, not the average.

Continue stepping up until the marginal cost reaches your ceiling or you cannot spend more.

Owners I coach who follow this staircase usually find their cost per enrollment stays far below the ceiling through the first several steps. One of them put it well: if a single enrollment pays for the whole year of advertising, everything else is gravy. That is the right mindset.

What you will eventually hit is saturation, and different channels saturate differently.

Search ads versus social ads

This distinction saved me real money. With pay-per-click search advertising, you can only buy as many clicks as exist in the inventory. That inventory is the number of people who typed your keywords into a search box, which is the modern version of how many people opened the Yellow Pages. Once you have bought all of those clicks, the only way to spend more is to bid on less relevant terms and reach people who were not looking for what you do. That is generally a fool’s errand. I have saturated search ads myself. I simply could not spend my whole budget.

Social media advertising is different. It is more like buying a magazine or newspaper ad. You are putting a message in front of people who were not searching, which means the pool is far larger and the ceiling on spend is much higher. The trade-off is that these prospects had no active thought of joining a school. You are interrupting, not answering.

Marketing in a vacuum

That interruption is actually an advantage, and it is an idea I borrowed from Dan Kennedy: marketing in a vacuum. When someone searches for a martial arts school, they are already comparing. They open five websites, call three schools, and ask each one about price. Search and the old Yellow Pages are where you find price shoppers, because the shopper has framed the purchase as a comparison before they ever meet you.

I would rather reach the parent before that thought forms. That is why I have always loved reaching people at a movie theater, a home and garden show, an elementary school, or on social media. With no competitor in the room, there is no price comparison. They either want it and can afford it, or they do not. You never have to defend why you charge $375 when the guy down the street charges $45.

This is also why premium pricing and intelligent marketing reinforce each other. The more you market in a vacuum, the less you compete on price. The less you compete on price, the higher your Enrollment Value. The higher your Enrollment Value, the higher your ceiling and the more you can spend to reach more people. It is a virtuous circle.

Step 5: Watch the Margin

Opening the throttle is not a set-and-forget decision. The fifth step is vigilance.

Track the marginal cost, not just the average

Every month, write down three numbers: total ad spend, total enrollments from that source, and cost per enrollment. Then compare month over month. When spend goes up and cost per enrollment stays flat, you have headroom. When spend goes up and cost per enrollment climbs steeply, you are approaching saturation. Stop where the next dollar buys an enrollment above your ceiling.

If your marginal cost per enrollment exceeds your ceiling, you do not stop advertising. You change the variable you can control. Tighten your targeting, refresh your message, raise the income-level targeting, test a new offer, or shift some budget into a different channel. And keep working on your close rate. Targeting hyper-specifically is one of the strengths of social platforms. You can narrow by income, location, and interests, which also protects you from wasting spend on someone who lives out of your area. If a lead arrives from the wrong state or the wrong country, it does not belong in your automation at all, so make sure your geographic targeting is tight.

Nothing works forever

This is the part that keeps seasoned marketers humble. What is working today may not work next year. A few years back I told people not to bother with social media advertising because it was a waste of time, and then it became one of the best low-hanging opportunities we have. At another point I was spending around $100,000 per year on newspaper advertising. I rarely recommend that now, though newspaper inserts still work. Newspaper is not dead, but it is not the low-hanging fruit it used to be.

So the Break-Even Throttle is not a prediction that one platform will always be your best channel. It is a method for exploiting whichever channel is paying right now, while continually looking for the next one. When I hear that owners in three different cities are each getting enrollments under $100 on a platform, that is not a reason to sit still, it is a reason to run toward it, because it will not last forever.

Keep the Students You Buy

A new student costs five to seven times more to acquire than to retain, so the back of the funnel decides how high your ceiling can go. Run below 2 percent monthly attrition while the industry sits at 3 to 5 percent, and every enrollment you buy is worth far more. I cover that in the retention pillar, and the phone and intro-lesson conversation that drives your close rate lives in the sales pillar.

Frequently Asked Questions

How much should a martial arts school spend on Facebook and Instagram ads?

There is no fixed percentage that fits every school. Start with your Break-Even Ceiling instead. If an enrollment at $375 per month is worth $4,500 in its first year and you can break even at $500 to $800 per enrollment, then you should keep raising your monthly spend in stepped increases as long as your cost per enrollment stays under that line. Many owners who start at $500 a month should be at $1,500 or more within a few months, provided their follow-up system is in place.

How fast should I respond to a new lead from a mobile ad?

Immediately. Most social media views happen on a phone, often in a car line or a waiting room, so the prospect’s interest fades in minutes. Set up an automatic text, a voicemail or call, and a text alert to your own team member that fires the moment a lead opts in, and have a real person call while the prospect may still be looking at your page. Layering these gives you redundancy if any single step fails.

What close rate should I expect from paid leads?

In a well-run funnel, you should be able to book about 80 percent of leads into an appointment, about half of those will show up, and about half of those who show up will enroll, which works out to roughly 20 enrollments per 100 leads. If your close rate on people who attend the intro is below about 65 to 70 percent, look at your process before you blame the lead source, because weak leads expose a weak system rather than create one.

Your Next Step

You now have the full system.
