The Scorecard Method turns those eight numbers into goals, daily tracking and student value, so a bad month is caught in week one, not week five.

Why “I’m Having a Bad Month” Is the Most Expensive Sentence in Martial Arts

Every few weeks I get a version of the same phone call. A school owner tells me the month has been rough. I ask a simple follow-up: when did you figure that out? The honest answer is almost always “at the end of the month.” That is the problem in one sentence. A bad month does not arrive on the thirty-first. It starts in the first week, when leads come in light or appointments do not get booked, and it announces itself loudly to anyone who is looking at the right numbers. The owner who is not looking discovers it when the money is already gone.

In my coaching groups I have watched the same pattern for decades. Two schools with the same market, the same tuition and the same curriculum produce wildly different results, and the difference is rarely talent or even work ethic. It is information. One owner can tell you, off the top of their head, where the school stands against its own norm today. The other says “we’re about average, I think” and then goes looking for a spreadsheet.

I call the discipline that fixes this the Scorecard Method. It has five parts: Know the Eight, Set the Band, Track the Pulse, Find the Leak, and Fund the Fill. Each one is simple. Together they are the difference between hoping for a good month and taking control of it. If you teach your students that a black belt is a white belt who never quits and who writes their goals down where they can see them every day, you already believe in this method. The question is whether you apply it to your own business.

Part One: Know the Eight

The first rule is that you must know your normal. Not a feeling, a number. When I ask an owner how the school is doing, I should get back a precise comparison: “We are at 62 leads month to date against an average of 100, and we are two days behind where we usually are.” That sentence is only possible if you have memorized the Eight.

The eight numbers

Leads — every inquiry, from every source

Appointments — leads who booked a first visit

Intros — those who actually showed up for the introductory lesson

Enrollments — intros who became students

Renewals — students who moved up or re-enrolled

Gross — total collected for the month

Active count — students who have trained in the last 30 days

Retention — how many you kept and how many you lost

That is eight numbers. Eight. A school owner who tells me they cannot remember eight numbers is telling me they have never made the numbers matter enough to remember. Memorize last year’s monthly average for each of them. These averages are your norm, and the norm is the baseline for everything else in this article.

Notice what is on this list and what is not. It is not social media followers, website visits or how busy the lobby looked on Saturday. Those can be useful diagnostics, but they are not the Eight. The Eight trace the entire path a family takes from first inquiry to a long-term student, plus the two outcomes that decide your income: the gross and the number of people still on your floor.

Month to date beats month end

The most common excuse I hear is “the month isn’t over yet.” Of course it is not. That is exactly the point. Nobody is asking for your final number. I am asking for your month-to-date number against your norm, because month to date is the only number you can still change. Final numbers are history. Month-to-date numbers are leverage.

Part Two: Set the Band

Once you know your norm, you set a band around it: a low goal and a high goal. Mine run ten to twenty percent above last year’s average. If last year’s leads averaged 100 a month, the low goal is 110 and the high goal is 120. If appointments average 60, the band is 66 to 72. That is it. No heroic stretch, no wishful thinking, just a measured step beyond what you already do.

There are three reasons the band works better than a single “goal.” First, the low goal is realistic enough that a normal week of effort gets you there, which builds the habit of hitting targets. Second, the high goal gives your team something to chase once the low goal is secure. Third, a band lets you evaluate any month with a clear verdict: below the low goal, between the goals, or above the high goal. No arguing about whether it was “kind of okay.”

Then comes the part most owners skip. Write the band down and put it where you see it daily. We tell every student who wants a black belt that the goal has to be written, specific and visible. A school owner who has not written goals for the next month is being hypocritical, and the numbers show it. Owners who post their targets, whether on a whiteboard in the office or a vision board in the studio, simply hit them more often. The act of writing makes the target real, and a real target is one your staff will aim at.

A worked example

Say your school averaged 100 leads, 80 appointments, 50 intros and 25 enrollments last year. Your low goals are 110, 88, 55 and 28. By the end of the first week you should be roughly a quarter of the way there on each. If you are at 18 leads instead of 27, you do not wait. You open the calendar and look at what marketing was scheduled for the last seven days, because, as I tell members all the time, the only reason leads are down is that marketing is down, and the only reason marketing is down is that not enough activities made it onto the calendar.

Part Three: Track the Pulse

Tracking must be daily or at least weekly, never monthly. A pulse check takes ten minutes. You pull the Eight month to date, compare each to the pro-rated band, and ask one question: which number is furthest behind, and what single action fixes it today?

This is where owners say they do not have time. But a pulse check is cheaper than the alternative. When I look at a school that is down ten thousand dollars on a month, the autopsy almost always shows the warning at the end of week one, plain as day, to anyone who looked.

The pulse rhythm

Daily (2 minutes): leads in, appointments booked, intros held, enrollments closed

Weekly (10 minutes): all Eight against the pro-rated band; one corrective action chosen

Monthly (30 minutes): full comparison to the band, source analysis, and next month’s band written down

The monthly review is where you do the marketing analysis. List every lead from last month and where it came from. Then do the same for enrollments. Many owners are surprised to discover that the source producing the most leads is not the one producing the most students. Once you can see that in black and white, you know what to do more of, and you gain the incentive to actually do it.

Part Four: Find the Leak

Every school is a bucket with holes in it, and your job is to fill it faster than it drains. My coaching partner, Grand Master Jeff Smith, puts it exactly that way: when you have holes in the bucket, you have to have more water going in than going out. The conversion ratios between your numbers tell you where the holes are.

Know your conversion percentages

Every step in the path has a norm. Appointments to leads should be around eighty percent when the leads come from a live event or a strong referral, perhaps eighty to ninety. Leads from the internet will often sit nearer fifty percent. Intros to enrollments, your closing ratio, might be fifty percent in a well-run school. If your closing ratio is fifty percent and you want twenty to thirty enrollments a month, the math tells you exactly how many intros you need: forty to sixty.

This gives you a diagnostic decision tree that I use constantly:

Leads low: it is a marketing-calendar problem. Add activities.

Leads fine, appointments low: it is a phone and follow-up problem. Check speed and script.

Appointments fine, intros low: it is a show-rate problem. Confirmations and reminders.

Intros fine, enrollments low: it is a closing problem. Train, role-play, review the presentation.

Enrollments fine, gross flat: it is a retention or student-value problem. Keep reading.

There are only two ways to get more enrollments. Either you put more water in the bucket by generating more leads and therefore more intros, or you get better at converting the intros you already have. Some schools are brilliant at closing but weak at lead generation, so for them the lever is closing percentage. Others generate plenty of leads and lose them in the process. Without the numbers, you cannot tell which school you are.

Retention: define a dropout before you measure it

I still meet owners who cannot tell me their dropout rate. When I ask how they calculate it, I get five different answers. Here is the standard I teach: a student is not counted as a dropout until they have missed thirty days. Until that moment, they are still inside the recovery window, and the whole school’s attention goes into winning them back.

Practically, that means attendance cards, a visible card box in the office, and a daily habit. Students who have been absent one week, two weeks and three weeks live in separate sections of the box. Every break in the day, someone makes calls from those sections. The panic point is a student who slides from one week to two, and from two to three. Once a student reaches the fourth week, they move to a lower-priority stream of texts, emails and direct mail, and they are written off the active count, though never off the mailing list.

Industry attrition runs three to five percent a month. The schools we coach target under two percent. On a school of 250 students, the gap between four percent and under two percent is the gap between losing ten students a month and losing five. Over a year, that is 60 more students still paying tuition, with no ad spend required. A new student costs five to seven times more to acquire than to retain, so every student you keep is worth many times the effort of replacing them.

A seasonal rhythm helps too. Follow up heavily in May and June to get former students in for summer, again in late summer for back-to-school, and in January when people resolve to return to something. And remember that the only reactivation tool I ever found that truly works over the long term is staying in front of them: regular mail and invitations to events, so that sooner or later something strikes their fancy and they come back.

Part Five: Fund the Fill

The last part of the method is about money. Growth is limited by what you can afford to put into marketing, and most owners severely underestimate what they can afford because they have never calculated what an enrollment is worth.

Calculate your marketing return

Marketing ROI is return on investment: what it cost versus what it brought in. The mechanics are straightforward. Take the enrollments from a campaign, add up what they paid, and compare it to what you spent. Once you know the average first-month cash from a new enrollment, you know how much you can spend to get one.

Here is the principle I give members. If a new enrollment pays you a down payment plus first month’s tuition, then you can afford to spend up to that first-month amount to acquire the student, because you have eleven more months in the trial enrollment and a strong chance of renewal. At a premium tuition of about $375 a month, with a down payment at least that large, a student who costs $150 to $300 in ad spend and staff time has paid for their own acquisition on day one. Everything after that is return. This is why a school getting a hundred dollars of cost per enrollment against several hundred dollars at the front desk should double down, and then triple down.

It is also why I defend the down payment. When owners tell me they waive the down payment or roll it into tuition, I tell them they have just cut their marketing budget in half. The down payment plus first month’s tuition is the fund that pays for the next round of marketing. You can waive it occasionally if it makes the sale, but as a normal practice it is the engine of self-financed growth.

One more mistake: getting a little traction from paid marketing and abandoning everything else. The unpaid marketing, meaning referrals, school and community events, internal programs and the like, usually supplies about half of your enrollments. The paid side supplies the other half. A school doing twenty-five or more enrollments a month is almost always the school doing both, with a calendar and with follow-up.

Student Value: The One Number That Predicts Your Revenue

If I could put one metric on your wall, it would be student value: your gross for the month divided by your active student count. Count only active students. If you collected $60,000 with 200 active students, your student value is $300.

Grand Master Smith’s benchmark for a million-dollar school is a student value of about $300 a month. The arithmetic: $1,000,000 a year is $83,333 a month, and $83,333 divided by $300 is roughly 278 students. At $300 each, 300 students produce $90,000 a month, which is more than the target. That is why the number 300 is such a useful vision: 300 students at a $300 student value is a million-dollar school with room to spare.

Now compare this to the premium model. Top schools charge $347 to $397 a month for new-student tuition. At a $375 student value, you reach $1,000,000 a year with only 222 students. Same revenue, fewer students, less strain on your floor and your staff. The industry average of $140 to $185 a month is the commodity trap, and a school locked in at that level would need more than 450 students to reach the same revenue.

How to diagnose student value

If your student value is too low, it is nearly always because your basic program is priced too low. You can see this with simple blended-average math. If your basic program runs $250 and your renewal program runs $350, and half of your students renew, your blended average is $300. Seventy to seventy-five percent of students should renew, so the real answer is usually better than that. If it is not, either your renewal rate or your basic price is the leak.

Net enrollment tells you when you arrive

Net enrollment is enrollments minus dropouts. If your net is five students a month, you add 60 a year. A school at 150 students and a $300 student value is therefore at 210 students a year later, which is a $63,000 month, or about $756,000 a year. I can look at any school’s net enrollment and student value and tell the owner when, and if, they will hit a million. I once told a school owner, a few months into coaching, with a student value already above $300 and a modest student count, exactly what was left: keep adding students until the count reached the high 200s, hold the student value, and the milestone arrives.

The Paid-in-Full Lever Most Owners Never Pull

There is one more line on the scorecard that deserves its own space: paid-in-full agreements. I want a minimum of ten to twenty thousand dollars of paid-in-full collections each month, kept as a separate slice of the pie chart so it is never hidden in the general gross.

Consider a school that averages $30,000 a month in standard collections. Add $10,000 to $20,000 in paid-in-fulls and the gross jumps by a third to more than half, from a handful of conversations. With leadership programs that run four to six years, you only need one or two to pay in full to move the number noticeably. I offered three paths: pay in full, a ninety-day payment plan, or a year prepaid. That gave me three chances to close every qualified family.

And yes, you have to ask. I have talked to owners who ended a month ten thousand dollars below normal and, when asked how many paid-in-fulls they proposed, answered “none.” It is hard to have one if you never ask. The practical target is two to three a month. Usually, you only need to talk to five or six qualified families to get there, and the best program directors can do it by talking to four.

Think of it as mining for gold. Go through your student body, find the students in the leadership program who are getting results, who attend consistently, who are excited, and who have shown no financial difficulty. Qualify them first. Then make the offer. If you can’t find two or three among 200 to 300 students, you are not looking.

The Scorecard in Action: A Realistic Month

Let me put the whole method together for a school of 200 active students, with a $300 student value ($60,000 gross), 25 enrollments, a 50% closing ratio and under-2% attrition.

Know the Eight: last year’s averages are on a laminated card in the office, and the program director can recite them.

Set the Band: low goals 10% higher, high goals 20% higher, handwritten and posted.

Track the Pulse: two minutes each day, ten minutes every Monday. Week one shows leads at 18 against a pro-rated 27.

Find the Leak: the calendar shows only one marketing activity in week one. Three more are added immediately. Show rate is checked and confirmation calls tightened.

Fund the Fill: the month’s down payments and first tuitions cover the next round of marketing, and two paid-in-fulls are closed from the qualified list.

At month end, the owner is not surprised. They are reviewing a result they steered all month long. That is what I mean when I say take control of your business.

Common Objections to Tracking Everything

“I’m an instructor, not an accountant”

Eight numbers is not accounting. It is the same attention you give a student’s technique. You would never let a white belt practice a poor stance for a month without correcting it. Your business deserves the same watchfulness.

“My numbers are embarrassing”

Then you are in the right place to begin. Everybody starts somewhere, and the number you are embarrassed by is the one that tells you where to work. The embarrassment is information. Hiding it is not.

“February is always short”

Here is a small story. One owner I coached noticed that gross dropped several thousand dollars from January to February and felt a flash of frustration. Then he did the math: with his average daily revenue, three fewer days in the month accounted for almost the entire gap. His business was fine; he was simply reading the number without context. Knowing your daily average protects you from false alarms as well as hidden problems.

Scripts and Habits That Protect the Numbers

A few operating habits keep the scorecard honest. Keep enrollment simple and never let a program director reach for a calculator in front of a family. If a family can pay only part of the initial investment today, take what they can and schedule the rest, then align tuition to the first of the following month if that is easier for them. No negotiating, no push and pull, no “could you do a little more?” Keep it moving smoothly all the way through. Use the 12-month Trial Enrollment so the monthly payment supports a longer-term commitment and not a month-to-month drift.

Also, treat your numbers as a teaching tool for staff. When the program director owns the Eight alongside you, with the card box, the attendance cards and the weekly pulse check, the school stops depending on your presence. Staff who can see the scoreboard play differently from staff who cannot.

Frequently Asked Questions

How do I calculate student value in a martial arts school?

Divide your total gross collections for the month by your active student count, counting only students who trained in the last 30 days. A $60,000 month with 200 active students is a $300 student value. Track it monthly, since a rising student value and a rising active count are the two levers behind every million-dollar school.

How many days should a student miss before I count them as a dropout?

Count a student as a dropout only after 30 days of absence. Treat weeks one through three as a recovery window with daily calls from an attendance card box. After week four, shift them to automated texts, email and direct mail. The goal is to keep absences from stretching from one week to two and from two to three.

What goals should I set for leads, intros and enrollments each month?

Set a low goal ten percent and a high goal twenty percent above last year’s monthly average for each number. Write them down, post them daily, and check month-to-date progress at least weekly. If you are behind after week one, add marketing activities to the calendar at once, because lead volume follows marketing activity.

Your Next Step

The Scorecard Method works for any school that will commit to eight numbers and ten minutes a week.
