They have a response problem. A Facebook lead is perishable, and the enrollment is won or lost in the first few minutes. The Gold-Pan Protocol fixes it: alert a human instantly, call while the prospect is still on your page, confirm every appointment by phone, and debrief daily.

Your Leads Are Not Flaky, They Are Unanswered

I hear the same sentence from school owners every month: “The leads from my ads are junk.” Then I ask what happens in the first ten minutes after someone fills out the form, and the room goes quiet. Sometimes the answer is that an email lands in a general school inbox and somebody sees it when they check mail. Sometimes it is that a staff member calls “pretty soon.” Sometimes it is that a scheduling link sends the prospect an automatic confirmation and everyone assumes the job is done.

On a recent coaching call with a roomful of school owners and an ad-management specialist, we spent most of an hour on exactly this. The specialist reported what the better campaigns look like when things are running well: leads arriving at a cost in the neighborhood of ten dollars on average, with some schools well under that and some well over, and booking rates ranging from roughly a quarter of leads to half. That spread, from 22 percent to 50 percent, is not explained by the ads. It is explained by what the school does with the lead after the ad has done its job.

My position, which I have held since I was running six schools in thirty-six months and could not afford to waste a single inquiry, is this: the prospect who just filled out your form is the most interested they will ever be in your school. They are looking at your website right now. They have not yet talked themselves out of it, compared you to the cheap place down the road, or been distracted by dinner. That window is perishable.

The best metaphor on that call came from Grand Master Jeff Smith, and I have been using it since: it is like panning for gold. The gold is in the river for a moment. If you do not grab it, it goes downstream, and you do not get to ask the river to send it back.

So I built a system around it. I call it the Gold-Pan Protocol, and it has five stages: Alert, Reach, Confirm, Debrief and Reload. Everything below is how each stage works, the numbers that justify it, and the mistakes that quietly cost schools thousands of dollars a month.

Why Speed Dominates Everything Else

Before the mechanics, accept one number. In my experience, and in the experience of every operator on that call, waiting even twenty minutes to contact a new lead can cut your conversion by something like seventy percent compared with reaching them in the first few minutes. You can quarrel with the exact figure. You cannot quarrel with the direction.

Think about what a lead actually is. Someone scrolled past an ad, felt a flicker of interest, and tapped. Ads of this type work, at their worst, about like a decent movie promotion or event invitation, and at their best like a radio or television response. These are impulse responses. People who respond on impulse have not spent weeks thinking about martial arts. They are in a moment, and moments expire.

Now compare that with a lead you have mailed to ten times. By the time that person finally calls, they are close to a layup: ninety percent or better will book, show and enroll. Cold social leads are the opposite end of the spectrum. Even in a worst case you should plan on roughly half converting at each step, which still gives you a tremendous return. But half at each step is only available if a human being touches the lead while the impulse is still alive.

Stage 1: Alert (Make Noise Everywhere at Once)

The first stage of the Gold-Pan Protocol is about making sure the lead cannot be missed. The setup I recommend, and the one built into the systems we install for coaching clients, fires several things the moment the form is submitted:

The prospect immediately receives a text message that includes a phone number and invites them to call with questions.

The prospect receives a confirming email.

An automated voicemail drops to the prospect’s phone.

The program director receives a text with the prospect’s number in it, so one tap places an outbound call.

The program director also receives an email, and so does anyone else you want in the loop. Staff notifications can go to one person or to five.

Notice what is missing: the “lead goes to the school email” design. I will say plainly why I dislike it. Email is flaky. I have signed up for password resets that arrived two hours later and expired in twenty minutes. If your only alert is an email, you are betting your enrollment on a delivery system nobody promises you will be fast, read by a person who checks it once an hour, or three times a day, or at five o’clock.

Many internet marketers still build everything around email. I see lead-gen shops that email the school and expect the owner to start calling afterward. That is two years behind. Email is the receipt. The text is the alarm.

The Owner Gets the Alert Too

Here is a management move that costs nothing. When a lead is routed to your program director, have the same alert go to you, or have the lead sent back to the staff member a second time with your note that you have seen it. One owner I coach sends the lead to his managers, then forwards it again himself so they know he is watching. He told me he “brainwashed” his managers on response time. I would not use that word, but I love the result: the managers learned that speed is measured.

Stage 2: Reach (Five Minutes, Dropping Everything)

The second stage is the human one. The goal is simple to state and hard to do: a live person calls the prospect while they are likely still looking at your page.

Set the standard in writing. Mine is five minutes during business hours. If your operation is built around a program director who is teaching, put it on hold for two minutes and make the call. One school owner on the call said his partner and he usually connected within a minute or two, and certainly within fifteen to twenty minutes. That is good, and it is also the zone where results begin to fall. I would keep pushing the target down.

A few rules that make this realistic:

Assign it to a named person. “Whoever’s free” means nobody.

Cover the day parts. Evenings and Saturday morning are when leads come in. If your only phone-capable staff member is on the floor at 6 p.m., you need a second name on the alert list.

Use the phone, not only text. A text is a good opener. A conversation is where the appointment gets made, the questions get answered, and the family hears a confident human being.

Call again. If someone does not pick up, leave a message and try again later that day. I do not believe in one-and-done follow-up.

Record the Calls and Listen

One of the most uncomfortable discoveries in my career has been listening to the way schools handle inbound calls. We make call tracking and recording available with our website packages, and for a while it was optional because some owners are, frankly, cheap and declined it. We changed that policy. We now include tracked numbers because too many owners tell us their website generates no calls when we can see that it does. They simply are not being converted.

I would encourage every owner reading this to record inbound and outbound lead calls and listen to ten of them this week. You will hear missing scripts, rambling, no appointment ask, and prices dropped in the first thirty seconds. Everyone on the coaching call who had done this nodded. It is a humbling and profitable exercise.

Stage 3: Confirm (Automation Supplements, It Never Replaces)

The third stage is where the most modern schools get sloppy. They add a scheduling tool so prospects can book their own intro, congratulate themselves on the reduced workload, and then watch their show rate collapse.

A multi-year operator on the call said it better than I can. He had been testing leads that book their own appointments against leads contacted directly, and found the two performing about the same so far. But he was firm on one rule: if you use a scheduler, you cannot rely on the booking. You must call immediately after they schedule. Without that call, he said, show rates can fall to something like ten percent.

That matches everything I have seen. A prospect who books an appointment has taken one small action. They have not yet formed a relationship with you, learned what to expect, or been prepped to bring the right people. The confirmation call does four jobs:

It builds rapport before the first lesson.

It confirms the date and who is attending.

It tells the family what to wear and what will happen, which lowers anxiety.

It gives you a second chance to answer a question that might otherwise become a reason to cancel.

This applies whether your intro is free or paid. We have tested everything from a very low-cost paid intro to a high-investment intro. In every case the show rates were poor when we skipped the human connection. The offer matters less than people believe.

Do Not Change the Offer to Fix a Staff Problem

Here is the mistake I see repeated most often. A school gets a flood of leads, converts poorly, and immediately blames the offer. “Let’s change it.” One school I coached went through exactly this. The first problem was reaching leads and setting appointments. The second problem was that, once families arrived, the staff were not enrolling them. The owner’s instinct was to change the promotion. It turned out the real issue was that the team treated each version of the offer differently, a ten-lesson offer one way, a two-week offer another way, a one-month offer a third way, and had families coming in for ten lessons with no enrollment conversation at all. It took about a week to fix once we saw it.

The fix is the same regardless of the offer:

Intro one. The family experiences the class.

You tell them, in lesson one, that you will finalize everything at lesson two.

Enrollment happens at intro two. For adults it can happen sooner. If multiple decision makers must be present, occasionally intro three.

When you let someone come for a month or hand them a class schedule and say “come in for ten lessons,” conversion falls through the floor. The design has to be intro one, enroll at two. Retrain staff on it every week. It is not a one-time training. It is a standing practice.

Stage 4: Debrief (What Gets Checked Gets Done)

The fourth stage is the one that turns a good system into a durable one. Every day at a fixed time, you sit down with the staff who handled leads and review what happened with yesterday’s.

The school owner I mentioned runs a debrief every day at two o’clock. The questions are simple:

Where is every lead from yesterday?

Did we text them? Email them? Call them? When?

Where did they stand: no answer, booked, showed, enrolled, lost?

How many lessons are they on? Have we pitched? Have we talked to them?

Here is the management principle behind it, and I will state it as plainly as I can. When you hand leads to staff without follow-up, you get lip service. Everyone says they are “right on top of it.” But “right on top of it” can mean five minutes, an hour, the next afternoon, or whenever. What gets checked gets done. What gets left alone develops excuses: the leads are bad, the Facebook people are doing it wrong, the offer is off.

The debrief also gives you data. A simple tracking spreadsheet, one row per lead, works fine, with columns for date, contact attempts, appointment date, show, enrollment and reason lost. Ad managers do much better work when they receive that feedback weekly, because they can tune audiences and creative based on real outcomes rather than guesses. Without it, everyone is flying blind and the conversation turns into blame.

Stage 5: Reload (A No Today Is Not a No Tomorrow)

The fifth stage keeps the gold from going to waste. Not everyone who opts in will book, and not everyone who books will enroll. A no today does not mean no forever. That is why every lead should enter a longer follow-up sequence: email, text, direct mail, invitations to events, and where you can manage it, telemarketing to prior leads for live events.

Two assets matter more than almost anything else here, and most owners never hand them over.

Your complete prospect database. Every lead you have ever captured, whether it came from a movie theater promotion, a birthday party, a website or a school event. Give the full list to whoever manages your ads. They can create a custom audience and retarget those people as they browse. Place the tracking pixel on every page you control, including landing pages, so website visitors can be retargeted too.

Your current and former students list. Platforms can build look-alike audiences from it, using their algorithms to find people who resemble your best customers. The platforms are highly motivated to find the right buyer, since they are paid by the click. You do not get access to as much of the targeting detail as you used to, but the behind-the-scenes matching still works. One condition: this only works if your existing student base looks like the students you want more of. If you are trying to fix who is in your school, do not feed in the list that created the problem.

The Ladder Math: Why $80 Per Enrollment Is Reasonable

Owners flinch when they hear a cost per lead, so let me put the entire ladder on one page. Use the benchmark figures from that call: an average lead cost of about ten dollars.

If half of leads become appointments, half of appointments become intros, and half of intros enroll:

Ten dollars per lead

Twenty dollars per appointment

Forty dollars per intro

Eighty dollars per enrollment

That uses fifty percent at every step, which is a benchmark a well-run school should meet or beat, even though many are not there yet. Now see what happens at a weaker level. A school on the call had worked for a couple of years to reach a 40 percent lead-to-appointment rate. If you only reach 25 percent to appointment at the same ten dollars, appointments cost forty dollars, intros eighty, and enrollments about one hundred sixty. Even then it is cheap.

Compare it with what an enrollment is worth. A premium school with a new-student tuition around $375 per month, enrolled on a 12-month Trial Enrollment, collects about $4,500 over that first year before you count any add-ons, testing fees, uniforms or events. Industry attrition runs three to five percent a month, while well-coached schools target below two percent, so a premium student also stays far longer. My own rule of thumb: I am willing to pay up to a thousand dollars for an enrollment if I can get one. The more realistic goal I give owners is to keep acquisition cost at or below the first month’s tuition plus the initial enrollment fee. With a $375 tuition and a $297 initial, you have roughly $670 to work with, and everything after that is pure gross profit.

Now ask yourself which number is closer to your own: eighty dollars, one hundred sixty, or six hundred and more. If it is the last one, the leads are not the problem. Look at your Alert, Reach, Confirm and Debrief stages.

Diagnosing a Weak Funnel: Is It the Leads or Is It You?

When the numbers disappoint, the first assumption is almost always that lead quality is poor. Sometimes it is. Usually it is not. The ad manager’s most common frustration, in her own words, was owners who assume a lead that did not convert was a bad lead, or who do not track anything at all.

Run this diagnostic in order:

Landing page conversion. Of people who click the ad, what percentage fill out the form? The range we saw was roughly ten to twenty percent. Below that, the page or the offer is the issue.

Speed to contact. What is your median time to first call? If you cannot answer, that is the answer.

Contact rate. What percentage of leads did you actually speak to? Not leave a message. Speak to.

Appointment rate. Of those, how many booked?

Show rate. Of those booked, how many arrived? If this is low, review your confirmation call.

Close rate at intro two. If families arrive and do not enroll, retrain the conversation. Do not touch the offer yet.

Only after steps two through six look healthy should you suspect the leads, and then the fixes are on the ad side: tighter geography, excluded zip codes, income-based filters where the platform allows them, new creative, or a look-alike audience built from your best students. A typical starting radius is around ten miles, and many schools tighten to seven. A school near a highway may draw from farther in one direction than another, and a market with a low-income zone is worth excluding. These are normal adjustments that a good manager makes with you.

Running Ads Well: Daily Attention, Not a Set-and-Forget

I should be honest about my own experience. Some years ago I ran my own campaigns for about eighteen months, because I believed that if I was going to teach this I should learn how the algorithms work and how everything gets uploaded and tuned. What I learned is that I could not give it daily attention, and that is what it requires. Someone has to be changing pictures, testing copy, adjusting offers and watching the cost per lead every day. When cost per lead starts climbing, the ad is wearing out, and in a small geographic market an offer will always fatigue as more people have already seen it and are ignoring it. A small market burns out an ad faster than a large one. That is why a well-run program tests several offers over time and refreshes them. It is not random. The manager watches response rates and cost per lead, usually split tests the images and copy, and acts before the ad dies.

That also explains why one outside provider can outperform another by a factor of two or three on cost per lead. In head-to-head tests run by schools I know, the difference came from who was paying attention daily and who understood the martial arts market rather than producing generic ads that suited a single audience.

Three Rules That Save Money

Never turn off a source that is working. One school owner paused a profitable ad program because he was getting plenty of other leads through events and organic sources. Within months, he needed new enrollments again. If something is working, keep feeding it. You need a hundred new students, not fewer sources.

Do not split a budget carelessly. If you spend twenty dollars a day on Facebook and get two leads, then divide it between Facebook and Instagram, you may get one lead on each or fewer. Test additional placements by adding budget, not by slicing the same budget thinner.

Take responsibility for conversion. When you are flooded with leads and enroll few, the shortfall is on your side of the table, not the ad manager’s. A few thousand dollars a month in ad management is a smart investment for a school doing thirty thousand a month in revenue and a no-brainer for one doing fifty or sixty thousand.

Who Answers the Phone: Hire Responsibility

None of the Gold-Pan Protocol works without a person who owns it. That discussion came up on the same call, when a school owner was deciding between adding another part-timer or one full-timer at a competitive salary. After posting a serious full-time opportunity, he reported dramatically better candidates: people with advanced degrees and teaching backgrounds, rather than the part-time applicants who were not real contenders.

My view, which the other coaches on the call shared: I would rather have one good full-timer than two or three great part-timers. High school and college students working up through leadership are valuable, but the person who owns retention, renewals, marketing follow-up and intro conversion has to be a fully trained full-timer who treats this as a career. The person who answers a lead alert is exactly that role. See our Staff and Leadership hub for the full hiring and development approach.

Screen for the right mindset. Candidates who ask first about sick days, vacation days and the benefits package are likely to be clock-in, clock-out employees who will struggle in a school with evening and Saturday hours. You want someone who asks what the upside is, what they will learn and what comes next. People who grew up in a family business or in an entrepreneurial household often have that work ethic. Ask references what they would say about the candidate’s biggest frustrations and strengths, rather than asking the candidate to rate themselves. Run a group session where you share the best and worst of the job honestly, including the noise and the hours, and ask finalists to spend a couple of days in the school. Prior athletic background is a good sign. Candidates who light up at the idea of training are a good fit. And make training a requirement of staff life, whether they are a white belt or a black belt.

Putting the Gold-Pan Protocol to Work in 14 Days

You can install this quickly. Here is the sequence I give coaching clients:

Day 1: Write the standard. Five minutes to first call, during business hours. Name the person responsible and the backup.

Day 2: Fix the alerts. Text and email to the prospect, text and email to staff, voicemail drop, and a copy to the owner.

Day 3: Install call tracking and recording on your lead phone number.

Day 4 to 5: Write the first call, confirmation call and voicemail scripts. Keep each under a page.

Day 6: Build the tracking sheet with the columns above.

Day 7: Start the daily debrief. Same time every day, fifteen minutes.

Day 8 to 10: Listen to ten recorded calls and coach each staff member on specifics.

Day 11: Retrain intro one and intro two. Confirm that enrollment is scheduled at the second visit.

Day 12: Send your complete prospect list and your current and former student lists to your ad manager.

Day 13: Review the ladder: cost per lead, appointment, intro, enrollment.

Day 14: Choose the one stage with the worst conversion and fix only that stage this week.

Then repeat. The compounding effect of small improvements at each rung is what produces a school that adds a hundred students instead of wondering where the leads went. If you want the simple marketing foundation behind it, the Marketing hub is the place to start, and the conversation itself is covered in depth in our Sales hub. Once students are in, keep them: premium tuition, a 12-month Trial Enrollment and a sub-2% monthly attrition target are covered in the Retention hub.

Frequently Asked Questions

How fast should a martial arts school respond to a new online lead?

Aim for five minutes during business hours, with a live phone call rather than only a text or email. Delays of twenty minutes can cut conversion dramatically, because the prospect is most interested while still viewing your page. Send automatic texts and emails immediately, and alert a named staff member by text.

What is a good cost per enrollment from Facebook ads?

A typical well-run campaign produces leads at around ten dollars each. At fifty percent conversion at each of three steps, appointment, intro and enrollment, that works out to about eighty dollars per enrollment. At twenty-five percent to appointment it is about one hundred sixty. Compared with premium tuition near $375 a month, either is a strong return.

Should I change my offer if leads are not converting?

Not first. Check speed to contact, appointment confirmation, show rate and your intro-two enrollment conversation before touching the offer. In many schools the offer was fine and the problem was an inconsistent staff process. Fix the process, retrain weekly, and only then test a new offer.

Your Next Step

The Gold-Pan Protocol is simple, but it is much easier to install with someone looking over your numbers. Book your Free Consultation and Personal Evaluation, a $1,297 value, and we will walk through your lead flow, response time and conversion ladder, then show you which stage is costing you the most enrollments.

If you want the lead-generation playbook itself, grab my free book, Six Simple Steps to Add 100 Students, at FillYourSchool.com.

About the Author

Stephen Oliver, MBA and 10th Degree Black Belt, is the Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
