The Quasi-Staff Method has six steps: start with a conversation, present a professional package, map every gatekeeper, break the school’s default schedule, charge real money, and convert every child into your school. Done right, 18 to 22 percent of your active count registers.

Why the Elementary School Is the Most Overlooked Kids Market You Have

Every few weeks I watch the same pattern. A school owner has mastered one or two lead sources. Maybe it is the movie theater booth when a big family film opens. Maybe the Facebook ads are producing decent leads. Then the ads go flat, a slow month arrives, and the owner concludes that the marketing needs “changing up.” Meanwhile, three blocks away, there is a building holding four hundred children between the ages of five and eleven, all of them with parents who are actively looking for safe, structured, character-building things to do after the last bell.

I have been in this business since 1975, and I keep finding that even operators who have mastered live events and online lead generation have barely scratched the surface of the kids program arena. The most direct route to children is to go where they already are: public and private elementary schools first, then daycares, scout troops, sports leagues, and summer camps.

The elementary school is the single best place to build a relationship because it concentrates your ideal customer, the parent of a child between five and eleven, in one building, and because the school is looking for exactly what you offer. Principals want better focus, better behavior, and better respect for teachers. Parent organizations want programs that raise a little money without a bake sale. You want enrollments. Those goals line up, and almost nobody exploits it.

In this article I am going to lay out the exact system I have used and taught for decades. I call it the Quasi-Staff Method, because the end state is that you become so familiar, so useful, and so trusted inside a school district that the teachers treat you as part of the staff. Once you reach that position, the leads stop being a purchase and become a by-product of a relationship.

Introducing the Quasi-Staff Method

The Quasi-Staff Method is a six-step sequence. Skipping steps is the most common reason an after-school program disappoints, so I want you to see the whole map before we walk through it.

Step 1, Conversation: you find the opening by learning about your own families, not by blitzing the neighborhood.

Step 2, Package: you put the program on paper in a professional folder so the person who loves it can carry it upstairs for you.

Step 3, Gatekeeper Map: you meet each decision maker individually and use the district’s own internal channels to spread.

Step 4, Schedule Break: you refuse to let the school’s default format dilute your results.

Step 5, Price Signal: you charge a real fee and describe the money correctly.

Step 6, Conversion Bridge: every minute of the program is designed to move the child into your school.

Each step has a trap. I will name the trap as we go, because in my experience the traps, not the steps, are where owners lose the opportunity.

Step 1: Conversation, the Cheapest Lead Source You Own

One of the best examples of this I have seen came from a school owner I coach who runs multiple locations. He had just come off a strong month, close to a hundred thousand dollars in gross tuition, and then February went quiet. His instinct was that the ads needed to change. But when he described what had actually produced new opportunities that same month, it was not ads at all. It was a hallway conversation.

His team uses a simple parent check-in we teach, a short set of six questions asked in the lobby. One of those questions is: how are we serving you, and is there anything we could do better to help your child? A mother answered that she was delighted, that she had been talking about the school to everyone in her Girl Scout troop, and then mentioned that she happened to be a regional director. Within a few minutes the conversation had become a regional self-defense merit badge event for several age groups, drawing families from a thirty-mile radius. Roughly two hundred people were projected to attend. No poster. No ad budget. A conversation.

The lesson is bigger than the tactic. Most of us chase seed marketing opportunities without knowing who our students are, what they are involved in, where their parents work, what organizations they belong to, what school they attend, what sports they play, and which community service groups claim them. A former colleague of mine used to boil this down to an acronym I could never remember, but the content is simple: know where your families work, which organizations they belong to, which school they attend, what activities fill their week, and what community groups they serve.

Lead with help, not with a request. The conversation that works is always about how you can help them, not how they can help you. I have said for years that the number one rule in sales is the listener’s silent question: what is in it for me? If you open with “how can you help us,” it falls on deaf ears. If you open with “how can we help your troop, your school, your company,” reciprocity does the rest.

The trap in Step 1

The trap is treating the lobby as a place to collect payments instead of a place to learn. If your staff cannot tell you the occupation, school, and organizations of your top fifty families, you are leaving opportunities sitting in your own waiting room.

Step 2: Package, Make the Idea Look Like It Already Belongs in the Building

When the owner I mentioned landed that first opening, he did something smart. He took everything he had learned from our materials and built a professional folder. It laid out what the lessons would be, how they reinforce what teachers do in the classroom, how they build etiquette and character, and how the parent organization could raise money. He handed it to the president of the parent organization, and she carried it to the people who make decisions. It looked professional, and they jumped on it.

That detail matters. Your champion inside the school is rarely the final decision maker. She is a courier. Whatever you hand her has to be able to survive a trip through a room you are not in, without you there to explain it. A casual verbal pitch does not survive that trip. A clean, well-organized folder does.

Your folder should contain:

A one-page description of the program in the language of education: discipline, focus, respect for teachers, listening skills, and character development.

A lesson-by-lesson outline so the principal can see that this is a curriculum, not a babysitting arrangement.

A section explaining how the program ties to what classroom teachers are working on.

A simple explanation of the money: what each family pays and what is donated back to the school.

A registration form and a permission slip that are ready to be copied and sent home.

The trap in Step 2

The trap is calling it a fundraiser. This is a small point and an important one. Many elementary schools take pride in the fact that they hold one fundraiser a year, and they guard that slot jealously. If your first sentence is “I have a fundraiser that would help your school,” some of those doors close before you walk through them.

Here is the language that works instead: “We have an after-school enrichment program that helps children learn discipline, focus, and respect for their teachers, and how to pay better attention in class. We charge each family a modest amount, and we like to donate that back to the school.” Same economics, entirely different framing. The program is the offer, and the donation is a courtesy.

Step 3: Gatekeeper Map, Go One Decision Maker at a Time

Once a parent leader has opened the door, resist the urge to let her handle everything. A parent organization president does not necessarily have authority over the physical education teacher, whose gym you will be using, or over the principal. Those people are often quite independent. Having the parent leader walk you in is a plus. Having her schedule individual meetings for you is better.

I prefer to meet decision makers one at a time. It works the same way as an enrollment conference: one naysayer in a group can sour everyone else, and a group meeting hands the loudest skeptic the microphone. A series of one-on-one meetings keeps each person focused on how the program helps them.

Your gatekeeper map should list, for each school:

The physical education teacher who controls the gym.

The principal.

The person who runs the existing after-school daycare.

Whoever coordinates enrichment programs, which you can often find on the school’s website.

The parent organization officers.

Ask your champion to schedule time for you to meet each of them and then use those meetings to brainstorm promotion together: flyers in backpacks, an email to families, a note on the school website, voicemail messages, and public address announcements.

Meet the teachers

Your next move is to walk the building. In my early years I got used to wandering into the teachers’ lounge with handouts, homework-style sheets, and a small give-away for every teacher. In the old days that was a VHS tape or an audio cassette, today it is a short video link or a printed card. A few teachers will have no interest and will not pay attention. Others will find it intriguing and, more importantly, they will tell you who in their classroom needs it most.

Before the program starts, I like to ask teachers to refer the students who would benefit most. The children who are shy are a perfect fit. So are the ones with real focus needs, those who are borderline or diagnosed with attention challenges, and those who have discipline issues in class. These are the kids for whom the program produces the most visible change, and a teacher who sees that change becomes your best advocate.

Become quasi-staff for the whole district

Here is where the method earns its name. Every district holds in-service training days for physical education teachers and separate ones for principals. After you impress the PE teacher at one school, ask a simple question: when is the next in-service day, and would you mind if I tagged along to share some information? Then do the same with principals. If a principal prefers not to bring you, send that principal with a packet to hand out, but your goal is to be invited.

I did this blatantly and it worked. One PE teacher brought me to the next in-service, and the next teacher brought me to the one after that. After a while, the one or two holdouts felt foolish, because everyone else in the district was already asking, “You have not done it at your school yet? What is your problem?” Familiarity beats persuasion. When you are a familiar face in every building, you stop being a vendor and become a resource.

Use the school calendar

Once the program is running, get the school calendar. Look for field days, carnivals, and fun runs, and be present at them. A school that has watched you donate program proceeds back to it will often register you as a sponsor on its own.

The trap in Step 3

The trap is doing a good job and then leaving. If the PE teacher is not telling other PE teachers, and the principal is not telling other principals, you built a single program, not a system. Ask for the referral and the testimonial, and ask for the invitation to the next in-service.

Step 4: Schedule Break, Refuse the Default Format

This step is where I see the largest hidden loss. Many schools run their enrichment cycles on a fixed template: eight weeks, once a week, three cycles a year. Owners accept the template because the school presents it as the only option. Then they run a program that meets once a week, and they wonder why the children do not progress and why the parents do not convert.

I coached one member who had been inside a single school for nine years, running an eight-week program with a once-a-week meeting, with roughly twenty children per cycle and perhaps two enrolling afterwards. The school had about thirty different after-school offerings, including building blocks, science, chess, and language clubs, and he was one of many. His conversion was weak for a reason that is easy to miss: once a week is not nearly as effective for the child as two or three times a week, and a program that does not produce visible progress does not produce enrollments.

My advice was to be the exception, not the norm. Sit down with the school and say: “I have been doing this for a long time. I have found that once a week is not nearly as effective for the children as two or three times a week. I know how busy your facilities are right after school, so maybe we could run on a different cycle where we can do twice a week.” My preference, when I can get it, is two or three days a week for two or three weeks, or twice a week for three weeks. Compressing the calendar creates momentum and makes the program feel like an event, not a drip.

If the school truly will not budge, do not give up. Use the school’s schedule as the first session and bring the child to your own location for the second weekly session. You say, here is our schedule, find any time that works, and we will move you to twice a week. The child is now physically inside your building every week, which is the entire point.

The trap in Step 4

The trap is deferring to the institution on questions where you hold the expertise. The school knows how to run a school. You know how to change a child’s behavior and posture and confidence in a few weeks. Present your structure as better for the children, because it is.

Step 5: Price Signal, Charge Real Money

I have run these programs at every price from free to $69 for six lessons. Free does not work. The commitment level of the participants is low, so they skip sessions, and conversion into the school is low even when the room is full. Years ago we settled on $20 for a program and for a long time that was the habit. I would not do that today. Getting out of a habit is hard, but the market has moved.

Today I am comfortable with $37, $39, or $49 in an average market. In a higher-income area, go higher. There is an elementary school in my own neighborhood, close enough that I can see it from my deck. We ran a program there at $69, and 24 to 25 percent of the entire student body registered. That is the proof that the right price in the right demographic does not suppress registration, it frames the program as valuable.

Here is the principle: the more you charge, assuming you are not damping registration, the better you do, because the easier it is to convert a family paying a meaningful fee into premium tuition. A family that has already invested in the program has already decided that your instruction is worth money. This is the same positioning logic that drives tuition itself. The best schools I work with enroll new students at $347 to $397 per month, against an industry average of $140 to $185. The families who pay that amount are not the ones shopping for the cheapest option, and the families who pay a real fee for an after-school program are not shopping for a free babysitter. Our pricing material goes much deeper on that psychology.

Before you set your number, find out what other programs at the school charge. The going rate is easy to learn.

The trap in Step 5

The trap is the “free class” reflex. Owners are afraid that charging will shrink the room. It does shrink the room slightly, and it raises the quality of the room by a wide margin.

Step 6: Conversion Bridge, The Program Is a Doorway, Not a Destination

This is the step that decides whether the program pays you or just keeps you busy. Understand the mission clearly: get them into your school. The after-school program is the top of the funnel, not a business unit by itself.

Here are the numbers we see in our own schools. Between 18 and 22 percent of a school’s active student count registers for the after-school program. In round numbers, a school with 500 active students might put 100 children into the program. Of those, about a third go on to enroll in the school. So 100 participants produce roughly 33 enrollments.

Run the math at the premium anchor. A 12-month Trial Enrollment at about $375 per month is $4,500 in the first year, and with uniform, testing fees, and upgrades, a typical enrollment is worth in the neighborhood of five thousand dollars in revenue in that first year. Thirty-three enrollments at that figure represent about $165,000. Even if your conversion is half that, you have built a six-figure result without buying a single click. These are illustrative figures from our range, and your results will vary, but the structure holds.

If you are converting fewer than 25 percent of your participants, that is a problem and the fix is almost always in the transition. Schools that do this regularly tend to get sloppy over time. They get strong registration, they stop working the handoff, and the conversion slides.

How to build the bridge

Treat the first visit to your school as a first intro. Before the child leaves, schedule the second intro and roll them directly into enrollment, using the same process you use for any other prospect.

Teach eight lessons worth of material, and say plainly that to progress beyond those lessons, the child needs to train at the school. Staying in the beginner program forever is like staying in kindergarten forever.

Let the best participants test for their first belt at your location, if they qualify, so they have a reason to walk through your door.

Do not allow the program to become a substitute. One member told me kids kept returning to the program for years because he never converted them, and some were already orange belts. If participants can keep training for a small fee indefinitely, they will. Tell them what a waste of time it is to repeat the same lessons, and that they need to come to the school to move forward.

Collect permission slips and book appointments on the spot at events. A lead that leaves without an appointment becomes a chase-them-down routine.

Notice how this connects to how we describe tuition. I never say “12-month contract,” and I never hide the length. I describe the path: a seven-year-old can be a black belt by ten or eleven, and we begin with a Trial Enrollment, the first quarter of the way there, so we can evaluate fit before committing to the full journey. If a parent pushes back, I welcome it. I would rather have them take a deep breath, ask the child whether he will be serious about it, and hear a firm “yes, sir” than sign up half-heartedly.

The trap in Step 6

The trap is celebrating registration numbers. A full room that does not convert is entertainment, not marketing. Track registrations, first-visit attendance, second-intro bookings, and enrollments as four separate numbers every cycle.

Protect the Capacity You Already Have

Success with this method raises capacity questions, so keep one rule in mind: do not lease more space until you have outgrown what you have. My rule of thumb is about seven square feet per active student, counting the full leased area, so 3,200 square feet supports roughly 457 students. A school that looks full signals popularity, and a larger room that looks half empty signals trouble. The one time I recommended expansion was when a school was generating 200 to 250 intros a month from live events and the flow was crowding regular classes. Spend on return, not overhead: a person whose only job is setting up school programs behaves like advertising and can be justified by results.

Your First 30 Days

In week one, review your active families and note who works where and which school each child attends. In week two, build the folder, the lesson outline, the registration form, and the permission slip. In week three, approach one school through your best contact and request individual meetings with the PE teacher, principal, and enrichment coordinator, proposing a compressed twice-a-week format. In week four, finalize price, promotion, and your conversion plan. Then run the first cycle and treat it as a draft. It is better to take action and let each cycle be a little better than the last.

Frequently Asked Questions

How much should I charge for an after-school martial arts program?

Charge a real fee. Free programs produce low commitment and low conversion. In an average market, $37 to $49 works well, and in higher-income areas $69 for six lessons has been accepted, with about a quarter of an elementary school’s student body registering in one case. Check what other programs at the school charge, and frame the money as a nominal fee that you donate back to the school.

How many students should convert from an after-school program?

In our schools, about 18 to 22 percent of the active count registers for the program, and roughly a third of those families enroll in the school. At 500 active students, that is around 100 participants and about 33 enrollments. If you convert under 25 percent of participants, review your handoff: second-intro scheduling, belt testing at your school, and a clear statement that further progress requires training with you.

Should I call the program a fundraiser?

No. Many elementary schools hold one official fundraiser per year and resist more. Present it as an enrichment program that teaches discipline, focus, and respect for teachers, with a modest fee per child. Then mention that you would like to donate the proceeds back to the school. The economics are the same, but the framing opens doors instead of closing them.

Your Next Step

The elementary school system in your area is almost certainly underused by you and by your competitors. The Quasi-Staff Method gives you a repeatable way to claim it, and the same thinking applies to every other community channel in our marketing library.
