It is usually too few tactics running at once. The Parthenon Method says a growing martial arts school runs roughly twenty different marketing activities every single month, across six columns, all sitting on a retention foundation. Here is how to build it.

I have been marketing martial arts schools since 1975, and the single most common complaint I hear from owners is some version of “I’m frustrated, I’m not getting enough enrollments.” My answer never changes. I ask: what was your marketing plan this month? What did you do last month? What did you do the month before that? Nine times out of ten the answer is either a vague “we get word of mouth and we post photos on Facebook,” or the owner’s favorite: “We have something coming up next month.” That is not a plan. That is hope with a calendar attached.

This article gives you the structure I use to diagnose and fix that problem. I call it the Parthenon Method, and it comes from decades of building schools, turning schools around, and coaching owners who were convinced that their market was somehow different. It is not. The rule is the same in every market: the Parthenon never has one column.

Why I Call It the Parthenon

Years ago I ran a movie promotion that was a complete disaster. Nobody showed up. It happened to be the same weekend a blockbuster opened, and I learned a hard lesson about timing. Did I stop doing movie promotions? Of course not. I had dozens of other things going that month, so one flop barely registered in my enrollment numbers.

That is the entire idea. A Greek temple does not stand on one column. If you pull one out, the roof stays up because there are many others carrying the load. Your marketing must work the same way. Some months a direct mail campaign pulls beautifully; the same campaign in the same market the following month sails past without a ripple. I have spent a hundred thousand dollars on television in one year and pulled in a thousand enrollments, then spent the same money in a different year and gotten a quarter of the result. I have scheduled live events directly into tornado warnings and hail. I have also had events exceed every expectation I set. You cannot predict which is which in advance.

Because you cannot predict it, the only rational response is diversification. Run enough different activities, every month, that no single failure matters and at least a few successes are guaranteed. When an owner tells me “I tried a live event and it didn’t work, so I don’t do those anymore,” or “I tried birthday parties and they didn’t pull,” I know exactly what is wrong. They are holding a stack of columns and throwing out each one that wobbles the first time, instead of building a temple.

The Foundation: Stay-Even Math Before Anything Else

Before you add a single column, you have to know what the foundation is carrying. The foundation of the Parthenon is your drop-out rate, because it determines how much marketing you need just to stand still.

Here is the math. Say you have 300 active students and your monthly attrition is 2%. You lose six students a month, so you need six new ones to stay even. That is very achievable through referrals alone. Now say the same school is losing 7% a month. That is 21 students you must replace every month before you grow by even one. No referral program on earth reliably delivers 21 enrollments a month for a 300-student school. You are stuck on a treadmill, and every marketing dollar you spend goes to refilling a leaking bucket.

This is why sub-2% monthly attrition is the target for a well-coached school, while the industry average sits at 3% to 5%. It is also why retention is not a separate topic from marketing. A new student costs five to seven times more to acquire than to retain, and the acquisition cost is typically $150 to $300 per enrollment in ad spend and staff time. Every student you keep is marketing budget you never have to spend.

How to Measure Attrition Honestly

Most owners have no idea what their real drop-out rate is, and the way they estimate it is wrong. They answer “it’s not bad, hardly anyone ever quits,” because they are only counting the people who walked up and said “I want to cancel.” That is not what we measure. The majority of students who leave simply fade away. They stop coming, the payments keep draining for a while, and then the card expires.

Here is the simple method. Count heads, not billing accounts. A school that counts electronic funds transfer accounts rather than people actually walking in the door is behaving like a fitness center, and you cannot manage what you do not see on the mat. Use your attendance records and define a monthly active student as someone who attended within the past month. Then look back one month at a time. If you had 300 monthly actives and ten of them last attended in January and never returned, that month’s drop-out rate is a little over three percent. If only six last attended in February, you are at two percent. This lookback runs one month behind, because a student who missed two weeks is someone you are still working hard to bring back, not someone you have lost.

Once you know your real rate, you know what your foundation can hold. And you know whether you should lean on referrals or on everything else.

A Rule for Small Schools and a Rule for Big Ones

Here is the part that makes some owners uncomfortable. The right strategy depends on your size.

If you have roughly a hundred or more active students, and especially if you have 150, 200, 300 or more, you should be able to replace every student you lose through referrals alone, as long as you keep your drop-out rate low. That is not massive growth, but it means your foundation pays for itself. Beyond that, the rich get richer. A big, stable school finds it easier to get local businesses to cooperate, easier to attract partnerships, and easier to hold a growth rate. At 500 active students and a 2% loss rate, you replace ten students a month, which a decent referral system handles comfortably.

If you are small, say under a hundred students, and especially if you are in the 50s, referrals will not get you there. Buddy events and parties are good habits, but you will not fill a small school through them. A small school needs to be out beating the bushes. Your mission is critical mass, getting to a hundred, then 150, then 200. Do not grow slowly. Go work your tail off for four, six, eight weeks, put in whatever hours it takes, and spend every dollar you earn on marketing until you cross that threshold. I did exactly that when I started out with nothing. Every penny that came in went right back into marketing, I went door to door, and I did not apologize for it.

The Six Columns of the Parthenon

With the foundation understood, here are the six columns. Each one contains several distinct activities. The goal is not to do all of them perfectly. The goal is to have about twenty unique activities active in a given month, drawn from across these six columns, so that your enrollments never depend on a single source.

Column One: Referrals and Family

Referrals are the foundation column, not the growth engine, for a school of any real size. The checklist I use is blunt. Are you holding at least two buddy events a month, each centered on a different attraction of your school? Are you systematically hosting pizza parties or other celebrations for new students as a reward for a gold belt or early stage promotions? Are you scheduling a new student’s birthday party at the moment they enroll, whether it is a week away or eleven months and three weeks away? Are you requiring friends to attend early belt graduations, and treating each graduation as a showpiece with printed announcements, required witnesses and an open house, with someone at the front desk collecting lead information as guests arrive?

The most underused tool in this column is the family program. If a child comes in for an introductory lesson, a parent should take that lesson alongside the child. You should be enrolling at least half of those parents. Stop thinking about kids classes and adult classes; run family classes and separate adult classes. When a young adult comes in for himself, ask whether he has children, and bring them along. The barrier is almost always mental. One owner I know changed the word “kids” to “family” on the schedule and that was the entire change. There was no curriculum overhaul or announcement.

Family pricing matters too. My recommendation is that the first person pays full price, the second pays full price, and the third and fourth train free. Mom may not add a dollar to your monthly revenue. You still want her on the mat, because retention improves, the atmosphere improves, and she brings her friends. Compare the two sales conversations. In one, the parent and child start together, train together, and progress together. That is an easy sale. In the other, the child is a blue belt who trains Monday and Wednesday evenings, and you are asking the parent to enroll as a white belt on Tuesday and Thursday at a different hour. The connection is lost and so is the sale.

Column Two: Grassroots Marketing

Grassroots is the column most owners treat as optional and the one that quietly separates the hustling schools from the stagnating ones. When I parachute into a school to do a turnaround, I do not start with the website. I step out the front door onto the sidewalk and look at the building from the street, then from across the street, then from the road.

Here is what I want to see. Plenty of flyers, door hangers, sticky notes and rack cards on hand. A large inflatable kicker figure out front, whether you teach karate or jiu-jitsu. Banners. A brochure holder on the front window. Extensive signage on the door with your phone number, your introductory offer, your website and a QR code or short code to text for an offer. Big, full-color window graphics that show smiling students and testimonials, not bullet points that only another martial artist would understand. Window graphics should rotate seasonally: a summer offer, a back-to-school offer, a Halloween offer, a holiday offer. If you have window space and traffic, put several flat-screen televisions in the window running around the clock; they cost a couple hundred dollars each. Keep the front door open whenever it is physically possible. Set up a booth on the sidewalk. Put a doorbell camera up with a sign for the hours you are not there. It will not generate much traffic, but if it brings in one enrollment a year it has paid for itself many times over.

The second part of this column is going out to meet other merchants. Rack cards are the easiest high-return activity in marketing. Take a right out your door and start walking: the dry cleaner, the pizza shop, the coffee shop, the orthodontist, the dentist, the chiropractor. You can place cards in two days. Rotate them every four to six weeks, with different colors and different offers so the cards stop blending into the wall.

Column Three: Live Events

Live events are the most powerful column in the temple, and the least used. I have watched a school work two events in a single weekend, a movie-in-the-park evening and a theater promotion for a major animated release, and walk away with more than a hundred appointments. The show rate on those appointments ran far above the normal range. As a rule, if you are doing a halfway decent job, you will see roughly half of your booked appointments actually show up, and strong operators reach 60 to 70 percent. That school was around 90 percent for a stretch, which is unusual and should not be expected as the norm. The enrollments that followed were measured in dozens, from a few hours at a booth.

The week before that, the owners had been getting poor show rates, and the correction we made explains the result. We told them to stop trying to hustle people through the line for volume and instead to talk to each individual, build rapport, find out what they were hoping to accomplish, and write it down. Show rate is largely about apprehension. A family walking into a new environment wonders whether they will be comfortable, whether the people will be polite, whether their child will like it. If you rush them through, you collect big volume and terrible show rates. If you are warm and curious, you collect fewer names and more enrollments. The person working your booth matters: aggressive and pushy people tend to do poorly; friendly, interested people do very well. Your objective is enrollments, not traffic.

The event list is long, and you should be at all of them. Movie theaters, movies in the park, booths at fun runs, five-kilometer races, marathons and similar sports events. Another school owner I know worked a marathon for a single morning and walked away with a lead list in the triple digits, and dozens of enrollments. A holiday calendar full of Easter egg hunts, Halloween events, Thanksgiving and Christmas events, Independence Day, and the national holidays in your own country. If a holiday offers any tie-in, any excuse for a kids’ event, you should be there.

Column Four: Follow-Up

This is the column where I do the most complaining, because I can count on one hand the schools that actually do what we tell them. They have a huge database, stacks of paper lead forms, names, addresses, phone numbers, emails, and they let it die on the vine. Then they run another big event to get more leads.

A school I coached recently converted a double-digit number of enrollments in a single week, almost every one from people who had first inquired a month, three months, six months or nine months earlier. They called them, texted them and emailed them. It was the first real follow-up the school had done. A few weeks earlier those enrollments were simply sitting in a file.

Use every channel. Live outbound calls from a well-trained person. Text messages. Direct mail postcards, letters, and robust packages. Automated voicemail. Email. Facebook custom audiences, which is the term for uploading your list so you can show ads to existing contacts. Retargeting on Facebook with a pixel, and retargeting on Google with a tag, so that someone who visited your website sees you again at one month, three months, six months, nine months. For a live prospect, I want to be mailing something every week. At the very least, invite them to every event you hold: summer, back to school, New Year’s, the holidays. Send them character development content, success stories, video testimonials by text and email, packets, DVDs. A school newsletter is most valuable when it is mailed to prospects and inactive students.

Column Five: Digital, Reviews and Search

The digital column has three legs, and the most foolish question I hear is “which is more important?” The answer is yes. You want all of them. One is free organic search, which takes labor to build. One is paid search, which you pay for directly. One is your Google Business Profile, the map listing, which also takes labor. You want to be found whichever way the prospect searches, and I am happy to get the enrollment from any of them.

Reviews are the strongest trust signal in this column. When a mother attends a birthday party at your school or hears about you from a friend, the first thing she does is search your name. She wants to know whether you are a rip-off, whether other parents like you, whether you have a presence at all. You want fifty or more five-star reviews on Google and on Facebook, and then more. When a negative review appears, and it will, because some people are unreasonable and some are your competitors, you need five more positives to push it down. Do not freak out about a negative review. A handful of negatives actually makes the rest of your reviews more credible; ten five-star reviews and nothing else looks staged, while fifty reviews with a few bad ones looks like the real world. Interestingly, in our experience the only negative reviews we receive come from people who were never students.

Do the Math Before You Judge Your Ad Spend

A school owner I advised was spending a modest monthly management fee plus ad budget and getting around a dozen digital enrollments a month at a few hundred dollars each. His question was how his click-through rates and cost per click compared with the industry. That is the wrong comparison. The right comparison is cost per enrollment versus lifetime value.

Take the premium tuition anchor of about $375 a month on a 12-month Trial Enrollment. A single enrolled student is worth $4,500 in the first year alone, before any renewal, equipment or add-on. If you can acquire that student for a couple hundred dollars in advertising, your return is outrageous. In that situation I would not analyze the click-through rate at all. I would double the budget and watch what happens. If a doubled budget produces a fifty percent bump in enrollments, I am delighted. If cost per enrollment triples and I am still paying a few hundred dollars for a $4,500 student, I am still fine. Keep pushing until the cost per enrollment becomes unpalatable, then pull back one notch.

Track Every Event as Its Own Business

The way to make a Parthenon smarter instead of merely bigger is to keep stats on every activity. If you do a movie theater, track the movie theater separately. Record leads, appointments, first introductory lessons, second visits and enrollments. Then you can see precisely where each activity breaks down. Some people simply do not get enough leads. Others get leads but fail to book appointments. Others get appointments but nobody shows. Others teach a first intro but never get the second visit. Others get the second but do not close.

Each of those is a different problem with a different fix. You cannot repair what you do not measure, and everything starts with capturing the lead. If you are not getting enough leads, solve that first.

The Roof: Where Your Hours Go

The roof of the temple is time. You can know every column and still fail because you spend your days in the wrong place. I tell owners that when you open a martial arts school you are in the business of marketing martial arts. You are not in the business of cleaning mirrors, reorganizing paperwork or staring at a computer screen. You will teach perhaps twenty or thirty hours of classes a week, and someone else, preferably a strong head instructor or program director, should own as much of that as possible. You should have twenty, thirty, forty hours a week of marketing going on, especially if you need growth.

If you are sitting in the school from seven in the morning until three or four in the afternoon, Monday through Friday, you are wasting time. The exception is a peak summer camp season where you are making a large sum and need to be on-site; even then, the person staffing it should not be your program director or head instructor. The rest of the time, you should be meeting business owners, meeting educators, and finding students every day in every way.

Build Your Twenty-Activity Checklist This Week

Here is the practical exercise. Sit down and write out every marketing activity you did in your last full month. Be honest: do not count the sign that has been on the window for a year, or the television that is already on, since those are one-time setups. Count the unique active categories you actually worked. Most owners find a number between four and eight. I have never had an owner who was running twenty.

Now build next month’s plan from the six columns. Pick at least:

Three activities from Referrals and Family: two buddy events and one family-program push.

Four from Grassroots: rack card refresh, flyer drop, window and banner rotation, merchant fundraiser.

Three from Live Events: at least one community event, one elementary school activity, one seasonal holiday booth.

Four from Follow-Up: outbound calls, text sequence, mailed postcard or packet, a retargeting campaign to the older leads.

Four from Digital: fresh reviews, Business Profile updates, paid search, Facebook advertising.

Two from your own creative list, such as a charity tie-in or a local partnership.

Put owners and deadlines next to each one. Then track the stats on each activity so that month three is smarter than month one.

Frequently Asked Questions

How many marketing activities should a martial arts school run each month?

Aim for roughly twenty distinct activities every month, drawn from referrals, grassroots, live events, follow-up and digital channels. The number matters because results from any single activity vary unpredictably by season and year. Twenty running together protects your enrollments from any one flop and nearly guarantees a few strong performers.

How do I calculate my school’s monthly drop-out rate?

Count actively attending students, not billing accounts. Take your monthly active count, then look back a month and count how many last attended in that month and never returned. Divide that number by your active count. Ten drop-outs on 300 actives is about 3%; six is 2%. Target below 2% monthly, since the industry runs 3% to 5%.

Should a small school rely on referrals to grow?

No. A school with fewer than about a hundred students will not fill up on referrals alone. Referrals can replace the students you lose once you are past critical mass. Until then, build the other columns: grassroots, live events, follow-up and paid advertising. Get to 100, then 150, then 200, and let referrals carry the foundation.

Your Next Step

The Parthenon Method is simple to describe and difficult to execute alone, which is why most owners never build it. Your foundation is retention, because a school that loses 7% of its students every month can never out-market its own leak. And once your lead flow is working, your next constraint will be conversion, which is the subject of our sales resources.
