Staff retention is solved by building a school big enough to pay a real wage, then laying out rungs of growth: price the career at least 20% better than the alternative, and promote from the top down.

Watch the original video on YouTube

The Conversation Every Owner Dreads

Picture the moment. One of your best young instructors asks for a few minutes after class. You can feel what is coming before he opens his mouth. He tells you he loves the students, he loves the mats, he loves what you have built together, and he is not making enough money and does not see enough career opportunity in the martial arts.

I have had that conversation more times than I can count in more than four decades as a school owner. Every owner reading this has either had it or will. The first instinct is to get defensive, to talk about passion, to remind the instructor how much you have invested in his training. The second instinct is to say nothing and hope it blows over. Both instincts are wrong, because the instructor is not really talking about him. He is describing a math problem, and the math problem belongs to you.

Here is the question I put on the table when this came up in a coaching session: if that instructor worked in a school generating $120,000 a month in revenue, and a full-time role at that school paid $150,000 a year, would his career options look different? The honest answer is yes, obviously. Nobody leaves a job that pays well, grows every year and gives him authority over something he is proud of. They leave jobs that cap out.

That is the whole lesson in one sentence: staff retention is a downstream result of school growth. You cannot solve it with pizza parties, titles or motivational speeches. You solve it by building a business that can pay for the career you are asking people to choose.

This article lays out the system I use with the owners I coach. I call it The Career Ladder Rule, and it has six steps. Before we get to it, we need to be honest about why this problem is bigger in martial arts than in almost any other small business.

Why Martial Arts Instructors Have a Career Problem

Most industries have a recognized career path. Someone who becomes a nurse, an electrician or an accountant can tell their family exactly what the next ten years look like. Martial arts has never had that, and the reason is simple: most schools never grew big enough to build it.

When a school has 60 or 80 students at the industry-average tuition of $140 to $185 a month, the math is brutal. A 60-student school at $160 grosses $9,600 a month. After rent, utilities, insurance, marketing and the owner’s own draw, there is nothing left to build a staff career. The instructor looks at that school and sees, accurately, that the best case for him is to someday take over a school with the same ceiling. So he does what any rational person does and starts looking at the banking job, the sales job or the construction job.

Now run the same exercise at a premium school. At roughly $375 per month, which is right in the middle of the $347 to $397 new-student range that well-coached schools hold, you only need about 222 active students to reach $83,333 a month, which is one million dollars a year. At that size you can pay a full-time head instructor a wage with real benefits, a defined bonus plan and a clear path upward. The career is no longer imaginary, because the business underneath it is no longer fragile.

That is why I tell owners that fixing staff turnover starts in the marketing and enrollment systems, not in the staff room. A school that is spinning, meaning enrollments are consistently outpacing attrition, can afford to behave like an employer of choice. A school that is stagnant cannot.

The Pressure From Outside the School

There is a second force at work that owners rarely talk about, and it is the pressure on your staff from the people who love them.

Think about who surrounds a young instructor: a wife or husband, a girlfriend or boyfriend, a mother and father, a circle of friends. Many of those people have never thought of martial arts as a real job. They ask the same question over and over, sometimes kindly and sometimes not: when are you going to quit that and get a real job?

I heard a version of this myself very early. One of my first instructors, a man I respected, told me that I could go play karate for a while and then get a real job. He meant it as practical advice. That is how most people in the world see the profession. Your instructor is hearing it at Thanksgiving dinner, at his spouse’s family gatherings and in every quiet moment when he looks at his bank balance.

You cannot argue him out of that pressure. You can only change the facts underneath it. If the school is thriving, his income is rising and his title means something, the question from family changes from “when are you going to quit” to “how did you get so good at this.” Real compensation and visible growth are the only effective answers to social pressure.

The Career Ladder Rule: Six Steps

Here is the framework. Each step builds on the one before, so work through them in order.

Step 1: Know the Outside Offer

You cannot beat a number you do not know. Most owners have never actually asked what their best staff members could earn elsewhere. Do it. Not in a threatening way, and not during a crisis, but as a standing practice at each annual review: what would you make if you did what you are good at in another field?

You are not going to compete with every outside option. If you hire someone with a law degree who is earning half a million dollars a year, a martial arts school is a difficult fit and you should not pretend otherwise. The same is true for the staff member who is quietly convinced he is headed for a career in banking. Some people will never be career martial artists, and that is fine. The point of this step is to be realistic about who your career offer can win, and to make sure you are not losing the people it should be able to win.

Write down, for each full-time or aspiring full-time team member, three numbers: what they earn from you today, what their best realistic outside alternative pays, and the gap between them.

Step 2: Price the Career 20% Better

This is the number I give owners to aim at. A staff member’s total package in your school should be at least 20% better than their best realistic alternative. Not equal. Better.

Why 20%? Because equal pay is not enough to overcome the “real job” stigma, the family pressure and the risk of working in a small business. A person will accept a slightly lower total package for a job they love only until the first financial shock arrives. A clear margin gives them a reason to stay when the shock arrives, and it gives them a defensible answer for the people in their lives who doubt the choice.

Total package includes base pay, performance bonuses, paid training, tuition for their own family, a share of the results they generate, and a visible path to the next level. Do not forget the last item. A rising path is part of compensation. A flat wage of $52,000 with no rungs above it is worth less to a talented 26-year-old than $48,000 with a defined route to $85,000 in three years.

Step 3: Build the School That Can Pay for It

This is the step most staff-retention articles skip, and it is the one that matters most. If the school cannot afford the package from Step 2, you have not got a staffing problem. You have a growth problem.

Here is a worked example with canon numbers, offered for illustration. Suppose you want a full-time head instructor package of $75,000 in total value, including bonus, and a second full-time instructor at $55,000. Add payroll tax and benefits and your staff cost for those two roles lands near $150,000 a year. At an average new-student tuition of $375, that is 400 student-months of tuition per year just to cover those two salaries, or roughly 34 students’ worth of tuition every month. A school with 220 students and $83,333 in monthly revenue carries that comfortably. A school with 70 students at $160 does not.

That is the essence of what I mean by a school that is spinning. When the enrollment engine is turning, retention is at or below 2% attrition per month rather than the 3% to 5% industry norm, and tuition is premium, the business has the margin to behave like a real employer. When the school is spinning, it also creates what I call golden handcuffs. The instructor who is paid well, trusted with a growing team and sitting on a bonus plan that scales with the school is not looking at the classified ads. He is protecting his own upside.

Notice what this implies about priorities. If a staff member leaves, the cheapest long-term fix is rarely a counteroffer. It is a stronger enrollment and retention system, because that is what funds every other fix. Remember that a new student costs five to seven times more to acquire than to retain, so every student you keep is margin you can turn into raises.

Step 4: Build the Rungs

A career is a ladder, not a job title. Design at least four rungs and show every team member where they stand:

Assistant instructor. Part-time, often a student or young black belt. Paid modestly, trained on the class structure, measured on attendance and student engagement.

Instructor. Teaches independently, leads a class, handles lesson plans. Gets a base wage and a small bonus tied to retention in the classes they teach.

Lead instructor or program director. Owns a program, such as the children’s program or the leadership program. Responsible for the curriculum calendar, testing events and team training. Bonus tied to program retention and enrollment conversions.

Head instructor or school manager. Full-time, accountable for the school’s numbers, leads the team and often conducts introductory lessons and enrollments. Compensation includes a meaningful percentage of results.

Put the compensation range for each rung in writing. It does not need to be public to the whole school, but each person should know what the next rung pays and exactly what they must demonstrate to earn it. Ambiguity is the enemy. People leave when they cannot see how to move up.

If you want help with the teaching side of this ladder, particularly how to train people to teach with authority, the free book at ExtraordinaryTeaching.com is the resource I send to every owner whose staff is the bottleneck.

Step 5: Hire From the Top, Cut From the Bottom

Once the school is spinning and the ladder exists, you gain a power you did not have before: you can raise your standards on both ends.

Because there is a real career at the top, you can attract better people. A candidate who would have laughed at a $28,000 job with no future will take a serious look at a $60,000 opportunity with a bonus and a ladder. Your hiring pool changes completely.

And because you can attract better people, you can finally let go of the people at the bottom rung who are dragging down your classes. Many owners keep underperforming staff because they are afraid of being left with no one. That is a trap. When replacement is possible, accountability becomes possible, and your whole team gets better.

The principle is to build from the top. Fill the head instructor role first with someone who can lead, then fill the lower rungs beneath that person. Owners who do it the other way around spend years training a series of part-time instructors who leave as soon as they graduate.

Step 6: Eliminate the Single Point of Failure

The last step is risk management. The reason a resignation feels like a crisis is that the school depends on one person. Ask yourself honestly: if my best instructor left on Friday, what happens on Monday?

For any school with more than one location or more than one hundred students, the answer should be a full-time head instructor at each location, plus at least one trained backup for every critical function: opening, closing, introductory lessons, enrollment conversations and renewals. When each role has two people who can do it, a resignation is an inconvenience instead of an emergency.

Cross-training also helps retention directly. People who are trained across functions feel more valuable, they see a broader path forward, and they are less bored. Boredom is a hidden cause of turnover that has nothing to do with money.

Common Mistakes That Make Staff Turnover Worse

After years of coaching owners through this, the same errors appear again and again.

Waiting for the resignation to start the conversation. By the time someone says they are leaving, they decided weeks ago. Hold a career conversation with each full-timer at least twice a year.

Paying only an hourly wage. An hourly wage tells a person that the ceiling is fixed. A base plus results-based bonus tells them that effort and growth are rewarded.

Promising growth without a number. “There’s a future here” is a feeling. “When we reach 200 students, the head instructor package moves to $70,000” is a plan.

Treating staff as a cost to minimize. Staff are the delivery mechanism for everything the student pays for. A school that underpays its instructors is gambling with its retention, because students stay for relationships with instructors.

Hiring people who do not need the job to be a career. A hobbyist is fine as an assistant. A full-time head instructor needs to want the career, which means the ladder must be real for that person.

What About Instructors Who Genuinely Want Something Else?

Some will. A young person may truly want to go to law school, start a different company or move across the country. That is not a failure of your system. Treat it as a graduation. Part ways with gratitude, keep the door open and consider an alumni relationship, since many strong instructors return later as owners, seminar speakers or franchise partners.

The aim of the Career Ladder Rule is not to trap everyone. It is to make sure that when someone leaves, they are leaving for a reason that is theirs and not because you failed to offer an alternative worth choosing.

Your 30-Day Action Plan

Week one. Write down the three numbers for each full-time or aspiring full-time team member: current pay, best outside alternative, and the gap.

Week two. Design your four rungs and put a compensation range and promotion criteria on each.

Week three. Run the school-size math. How many active students at your tuition do you need to fund the package? Compare to today.

Week four. Hold a career conversation with each key team member, share the ladder, and identify your single points of failure. Assign a backup for every critical function.

Frequently Asked Questions

How much should I pay a full-time martial arts instructor?

Pay depends on your market and school size, but the benchmark I teach is a total package at least 20% better than the person’s best realistic alternative. Total package includes base, bonus, training and growth opportunity. Fund it by growing the school, not by cutting margins you do not have.

How do I keep instructors when family says it is not a real job?

You cannot argue it away, so change the facts. When income rises, the title carries authority and the school visibly grows, the conversation at home changes. Share the career ladder with your instructor so he can explain a real plan to the people who doubt him.

What if my school is too small to pay a living wage today?

Then your first project is growth, not hiring. Focus on enrollment systems, premium tuition and retention. Use part-time roles while the school grows and show staff the specific student count at which each rung unlocks. A visible target keeps motivated people patient.

Take the Next Step

You do not have to solve this alone.
