Not a little money. In many cases, it’s the difference that doubles or triples your net profit — with no additional advertising, no additional rent, and no additional staff.

I’ve been a martial arts school owner since 1975 and a business coach since 1985, and I have watched this same scene play out for four decades. An owner gets excited about leadership. They decide they’re going to build the most brilliant, most original, most perfectly designed leadership program the industry has ever seen. And then they go spend a year doing exactly that — designing, tweaking, overthinking — instead of just going out and selling the thing.

I’ve made that mistake myself. Years ago I built an elaborate leadership program with thousands of hours of work: weekly email links, custom videos, even a presentation Tony Robbins recorded specifically for the martial arts version. You know how much of it actually got used? Very little. The lesson has stuck with me ever since, and it’s the first thing I want you to hear:

Stop trying to invent the perfect program. Go sell the one you already have the pieces for.

Why leadership is the biggest lever you own

A leadership program works because of a simple truth about human beings: people pay for transformation, access, and environment — not for information.

When an owner tells me, “Why would a parent pay thousands of dollars for leadership when they could buy a thirty-nine-dollar book on the same ideas?” — my answer is always the same. They’re not going to go buy the thirty-nine-dollar book, sit down at the kitchen table, and study it with their twelve-year-old. And there is certainly not going to be a black belt instructor standing in their living room teaching those materials to their child twice a week. You’re not selling the book. You’re selling the delivery, the structure, the role models, and the environment that actually produces the change the parent wants.

That’s why a student who continues through black belt and into leadership can carry a lifetime value well north of $20,000 to your school. The ultimate objective was never a short-term experiment in punching and kicking. It’s martial arts as a lifestyle. Leadership is the vehicle that gets a family there — and it should be priced like the premium vehicle it is.

The pricing rule that changes everything

Here’s the number I want you to write down.

Your leadership program should be priced at double — or more — of your new-enrollment tuition.

Not twenty percent more. Double or more. If a new student enrolls at, say, your standard monthly rate, your leadership tuition should be at least twice that.

And you must keep a middle tier — a Black Belt Club — as your fallback position. Every time an owner tells me, “I don’t need a fallback, because everybody renews directly into leadership,” I know immediately what the real problem is: they’re charging far too little for leadership. I have never once seen that not be the case. If a hundred percent of your students cheerfully jump into your top program, your top program is a bargain, and a bargain is a signal that you’ve mispriced it.

When you price leadership correctly, you’ll see a split. My design goal was always roughly fifty-fifty between the premium option and the fallback. In practice, I have never seen it drop below 80 percent choosing the most expensive option and 20 percent taking the cheaper one — and at most schools it runs closer to 90-10. Walk through one of my Mile High Karate schools on a busy evening and you can see it on the floor: out of roughly 120 students training, you’ll spot a handful in the premium uniform and everyone else in the next tier up. That’s a healthy, correctly-priced structure.

Here’s the part that should get your attention. This is almost pure net profit. There’s no extra advertising to generate it. No extra staffing. No extra square footage. It is one structural change to something you’re already doing — renewing and upgrading students you already have — and in many cases it doubles or triples what the school keeps at the end of the month.

And the risk is essentially zero. If you raise your leadership price and you’re right about the value, you make dramatically more money. If you’re wrong and nobody takes it, you’re exactly where you were before. I’ve yet to meet the owner who pushed that price boundary too hard. Every single one of them, when they finally pushed it, discovered they’d been timid for years.

Ask better questions

Stop asking, “How do I justify the price?” Start asking two better questions:

How do I make sure that from now on, 90 percent of every renewal I do goes into leadership?

How do I make sure what I’m delivering is fun and exciting — but simple enough that it carries a real lifetime value and keeps families for years?

Those two questions will build you a better program than any whiteboard brainstorm ever will.

Make the class feel genuinely different

A leadership program has to feel different and unique from what students were already doing. You cannot simply bolt on another form and call it leadership. Forms, taught the usual way, are not what creates the sense of exclusivity and excitement you need.

What worked extraordinarily well for me was weapons — specifically Escrima and Kali stick work. You can do single stick, double stick, moving drills, partner drills. It’s martially legitimate (you’re teaching real knife-defense movement patterns without ever calling it that — and please, never call it knife fighting in front of the parent of a seven-year-old), and it looks different. It has distinct footwork and distinct energy. When you need credible curriculum today, you don’t have to fly in a specialist the way I once did; you can find a credible instructor online and build a progression from there.

The progression inside leadership should move a student from learning to work effectively as a team, to learning the basic language of leadership, to learning how to teach — how to be an instructor. Team member, then leader, then teacher.

One warning from decades of watching curriculums: it is typical to have too much curriculum and very unusual to have too little. You make a class exciting through variety and “disguised repetition” — different drills, different ways to practice the same core skills — not by piling on an endless stack of new material students will never master. As my colleague Grand Master Jeff Smith and our team put it: if you can teach less, but do it more, you’ll produce higher-quality black belts.

The class structure that creates envy

Here’s a simple, powerful format. Run a one-hour class. For the first 45 minutes, it’s your Black Belt Club — everyone enrolled to black belt trains together. At the 45-minute mark, you bow out everyone who isn’t in leadership and keep the leadership students for the final 15 minutes.

In that last 15 minutes, have the leadership students do something that looks cool — the sticks, the weapons, the advanced material — right out in the open. You want every student who isn’t in leadership watching out of the corner of their eye, thinking, “I wish I could do that. Why can’t we do that?” And the answer they arrive at on their own is: “Oh — those are the students who upgraded to leadership.” That quiet, visible aspiration sells more upgrades than any speech you could give.

And keep your mat chats short. Instructors love the sound of their own voice, and a three-minute talk somehow becomes a twelve-minute lecture while students sit and cool off. Have your important conversations while students are doing a partner drill or stretching — talk while they’re moving, not while they’re sitting.

For the gym owners reading this

If you run a BJJ academy, an MMA gym, or a Muay Thai gym, the belt-and-uniform language isn’t yours — but the economics are identical. Your “leadership program” is a premium tier: a competition team, a leadership or coaching track, an elite membership. The principle holds exactly: your highest tier should be priced at a real multiple of your base membership, you should keep a middle tier as a fallback so you can see the split, and you should make that top tier visibly different and aspirational on the mat. The number that matters to you is average revenue per member. A correctly-priced premium track is the fastest way to raise it without spending a dollar more on lead generation.

This is the opposite of a “McDojo”

Some people hear “premium program” and reach for the word McDojo. They have it backwards. Charging a professional tuition is what lets you deliver professional instruction, retain students for years, and build the kind of school that actually changes lives. Think of your process as the West Point of martial arts, not the local junior college. Everything is included in one honest tuition — no nickel-and-diming for belts and testing on the floor. You make one or two clean enrollment decisions with a family, qualify them properly, and then you never discuss money on the mat again. That’s not aggressive. That’s professional.

Do this now

Right now is the perfect time of year to launch or re-price your leadership program. Here’s your starting move: go through your entire active roster and identify every student who is a candidate to renew into leadership. Then build the premium tier, price it at double your new-enrollment tuition or more, keep your Black Belt Club as the fallback, and make the upgrade decision part of every renewal conversation from here forward.

If you’d like help structuring the pricing, the fallback, and the renewal script for your specific school, that’s exactly the kind of thing we work through in the Most Valuable Hour, a free one-hour growth diagnostic at MartialArtsWealth.com.
