Direct mail at the top, then newspaper and magazine response, then television somewhere in the flaky middle, then live-event marketing, and lead boxes scraping the bottom. Back then almost everybody responded by picking up the phone and calling you. Our entire staff training was built around handling an inbound information call or a walk-in.

That hierarchy has flipped. Not because live events got better — but because everything else got harder and more expensive. A Facebook or Instagram opt-in requires an enormous amount of chasing. Print and direct mail still produce higher-quality leads, but good print outlets are hard to find and the leads are now the most expensive on the list. Which means live-event and school-based marketing are, today, among the most solid and cost-effective ways to fill your school — if you run them correctly.

And “correctly” is where almost everybody falls down. So let me give you the playbook.

The number one rule of booth and event marketing

I’m going to tell you the single mistake that kills more event marketing than anything else, and then I’m going to tell you the fix, and I want you to tape the fix to your wall.

Here’s a composite of a scene I see constantly. A school sets up a booth at a community festival with a spinning prize wheel and some candy. Over the day, a hundred-plus people spin the wheel. The staff collects contact information from maybe twenty-eight of them. Of those, ten won’t commit to a date. So you’ve really got eighteen soft appointments. You text a nice welcome video on Sunday, you call on Monday, you leave voicemails and texts — and you get zero shows. Zero. A full day of work, three thousand people walking past, and nobody walks through your door.

What went wrong? They collected the information after the spin instead of before it.

Fix number one: everybody fills out the form before they spin the wheel, not after. Show up with fifty clipboards — I’ve probably said that fifty-two times in coaching calls and I’ll keep saying it — each with an information sheet and a pen chained to it like the bank does. As a person walks up excited to spin, you hand them the clipboard: “Fill this out.” If they ask what it’s for, the answer is easy and true: “It’s just your information so we can make sure you get your prize.” Now you capture a hundred percent of the people who want to spin, not a nervous fraction of them after the fun is already over.

Fix number two: never, ever give away the prize at the booth. The prize is the reason they come to your school. Every slot on that wheel should be a reason to walk through your door — three free classes, two weeks free, a month free, sometimes tagged with a free uniform or a t-shirt. No matter what they “win,” what they actually won is a visit to your school. The script after the spin: a big high-five, “Great job — you won a free martial arts uniform! Here’s what we also do: we schedule you for a free lesson so you can come pick it up and get it sized. We’ve got a class Monday at 6:15 or Tuesday at 7 — which works better for your schedule?”

About a quarter will say yes on the spot. The other three-quarters need to check with a spouse or around a soccer schedule. For them: “I understand completely. Why don’t we pencil something in tentatively — do you think Monday or Tuesday would work better?” Steer them to a real time, write it down, hand them a real information packet, and give them your phone, text, and email: “If that doesn’t work, just let us know as soon as you know and we’ll find another time.”

Why does the wheel work at all? There’s some subconscious human response to a spinning wheel — people simply want to come see what they’ll win. I’ve watched a State Farm insurance agent at an art festival in a wealthy area have a line of over a hundred people waiting to win a branded road atlas. A road atlas. In almost any audience, for almost anything, the wheel pulls. Use it — just don’t waste it by handing over the prize on the spot.

Know your benchmarks

If you’re going to run events, you need to know what “good” looks like so you can tell whether your process is working or your people need training.

At a booth run correctly, essentially 100 percent of the people who spin will fill out the form, and somewhere between 90 and 100 percent of the people who fill out the form will schedule an appointment. The old standard was 75 percent or better; done well today it’s 80 to 90 percent. If you can’t get at least 75 percent of form-fillers to book something, your “let’s pencil it in tentatively” script needs tightening. Show rate, realistically, runs worst-case around half and best-case 60 to 70 percent.

And a word on vocabulary, because it matters. Those people who spun the wheel and gave you their info are leads, not appointments. Don’t let your staff come back and report “we got twenty-eight appointments” when what you have is twenty-eight leads and eight soft bookings. Be honest about the stage each person is actually at.

Hand people a real information packet at the booth, not a business card. At best, a sixteen-page color brochure. At minimum, a couple of pages of testimonials, your kids’ and adult program information, and a cover sheet with a map, directions, your address, a phone number marked “text also,” and the names of the people they’ll ask for. Make it impossible to miss and impossible to forget who you are.

The after-school enrichment play

The highest-yield school-based vehicle I’ve ever run is an after-school enrichment program, and the mechanism that converts it is the uniform and the graduation, used as bait.

Here’s the play. The second registration forms come in, you call every family. You tell them every child in the program also receives a free uniform — a fifty-dollar value the school is chipping in — but it’s too difficult to size uniforms at the elementary school, so you need them to come to the dojo to get sized. And while they’re there, their child gets a free beginner lesson. “Let me schedule a time when you can come in for a first beginner lesson and pick up the uniform — we have a slot tonight at 6:15 or tomorrow at 5:30.”

Now the kids start wearing those uniforms to school, and peer pressure does your recruiting for you. In class, you point to the ones who came in: “Sue and Bobby, stand up. Who else would like their own uniform? Everybody in the program gets one — we just need to schedule a time for your parents to bring you down to the school to take a class and pick it up.”

Treat every one of those visits as a normal first introductory lesson, then schedule a second intro, and handle the enrollment conversation when they come back. The graduation at the end of the program is really just a big first intro — except these kids have already had six or eight classes with you.

The conversion math is the reason this is worth your time. Teach at a school of 300 kids, register 20 percent into the enrichment program — that’s 60 kids — and enroll roughly a third of them, and you’ve added about 20 new students from one elementary school. One school a month, every month that schools are in session, from a single activity.

A few hard-won details. Run the enrichment program twice a week for three weeks, or three times a week for two weeks. Avoid the once-a-week-for-six-or-eight-weeks format everybody tries to push you into — it converts poorly and attendance falls off. And at the graduation, set up a table across the front door and get the information sheet filled out and the follow-up lesson scheduled on the way in, not on the way out. Don’t try to enroll the whole room at once with a group special — groups always turn out flakier. Schedule individual appointments and run your normal process.

PE Teacher for the Day — and the pitch that gets you in

A step up from a one-off assembly is teaching actual PE classes, with permission slips, while promoting your after-school program. That combination is about as good as school marketing gets.

The pitch that opens the gatekeeper’s door is money for their budget. “We charge each child — say, seventy-nine dollars — and 100 percent of that money goes straight back into your PE budget. You’ve got 300 kids here; typically we’ll register about 20 percent, that’s 60 kids, that’s roughly $4,800 for the PE program. Is there something you’ve always wanted to buy for the kids here?” Suddenly you’re not a vendor asking for a favor — you’re the person funding the thing that teacher has wanted for years.

Use the word require on permission slips: “We’ve talked to our insurance company, and we require permission slips. If anything ever came up — not that it’s likely — we can’t be teaching all over town and not even know who we taught.” Provide proof of insurance, name the school district as additionally insured, provide background checks. And carry yourself as more professional than the dance studio and the soccer club that came before you — because you’re not running entertainment, you’re running a legitimate developmental program. That’s also exactly why the permission slip is appropriate where it wouldn’t be for a craft class.

Fix your follow-up, or none of it matters

Every event and school visit in the world is wasted if your follow-up is weak, so two principles to close with.

First: never end any interaction with “thanks for your interest, we’ll get back to you.” The next step is always either an appointment booked on the spot, or a clear “here’s the number — call or text us right now.” Drive toward an inbound contact every single time.

Second: call until you get a live human being. A call that goes to voicemail followed by a text is not a confirmed appointment. The standard isn’t “did we call them” — it’s “did we actually talk to a live person.” If grandma answers, that’s progress: “Wonderful, I was just calling to confirm the lesson — when will mom or dad be home? About forty-five minutes? Great, I’ll check back in fifty.” On modern phones a first call often gets screened but a second call rings through, so a quick “double tap” — call, text, call again — frequently gets you through. Yes, it’s more of a grind than it used to be. It also works, and most of your competitors won’t do it.

For the gym owners reading this

Combat-sports gyms, this is your playbook too. Community events, booths with a wheel, and partnerships with local schools and youth organizations are some of the most cost-effective lead sources you have — and the rules don’t change. Capture contact info before the giveaway, make the prize a reason to come to your gym rather than something handed out at the booth, and track your real funnel honestly: inquiry, booked trial, show, paid member. Your show rate and your lead follow-up speed are the two levers that decide whether a weekend at a festival turns into members or into a pile of dead phone numbers. Call until you reach a live human — speed-to-lead is very often the single biggest leak in a gym’s acquisition.

Put it to work

Pick your next community event or your next elementary-school opportunity and run the real playbook: clipboards and forms before the spin, a prize that pulls people into your school, honest benchmarks, a real information packet, and relentless live-human follow-up. Do that and events stop being a feel-good waste of a Saturday and start being one of the most reliable ways to fill your school.

Want me to look at your specific market and build your event and school-marketing calendar for the next six months?
