Schedule drafts on the first, check failures within the first week, fix them at the front desk using ID-card Post-It notes, run your numbers report on the 25th, and pay your own bills once a month. You protect cash flow and your attention.

I call this The 1-5-25 Billing Rhythm, and it comes from a simple belief: your school should be run by your marketing, your teaching and your relationships with families, not by whichever bill or bounced payment landed on your desk this morning. Billing is important, but it does not deserve to be a daily or weekly stressor. Here is the rhythm, why it works, and the numbers that make it worth doing.

Two Jobs in Billing

Billing has exactly two jobs. The first is fixing whatever goes sideways as quickly as possible. The second is keeping track of everything: what you billed last month, what you should bill this month if everything goes according to plan, and what actually came in.

Those two jobs are different, and most owners blur them. They check the account daily, react to every failed card, and never produce one clear number. The 1-5-25 Rhythm separates them into scheduled events so that fixing happens in a window and tracking happens at a checkpoint.

Why Billing Numbers Drive Your Goals

Your billing last month tells you what your floor is this month. If you billed $40,000 last month, then you know that, if everything goes according to plan, you will bill about that again. If you want to double your billing, you need to do at least $40,000 in additional cash coming into the school.

That gap between recurring billing and your cash target is how I set goals. It tells me how many new enrollments, renewals, retail sales and events I need to generate. If you do not know last month’s billing and this month’s expected billing, you are setting goals blind.

The Cash-by-Week-One Rule

When I ran turnarounds in my own schools, I used a rule that made billing far more meaningful. In any given month I would not be willing to say a school was on track unless it was on pace to hit its monthly cash target by the end of the first week.

Here is how I used it years ago. I set a minimum of $30,000 in cash for any school I took over, no matter where it began. If the school had $3,000 in recurring billing, then I needed $27,000 from new business. If it had $7,000, I needed $23,000. The target did not change, only the share that had to come from selling.

The second part was timing. Once I had some momentum, the school had to do that number every month, and I wanted to be there by the end of the first week. If a manager told me the school was at $32,000 at the end of week one, I did not ask about billing. Billing was not the point. The point was total cash.

This is a strong discipline. It forces you to start every month strong, no matter what. A school that hits its number in the first seven days has three weeks to build the next month. A school that creeps to the number on the 30th starts every month behind.

The exact target will depend on your school. A $30,000 target was right for the schools I was turning around at that time. Take your average monthly billing, add the cash growth you want, and make that your week-one cash target.

Batch Everything You Can

Batching is the core idea of the whole system. Some things you only need to worry about once a month. Here is what I batch.

Payroll once a month

I pay payroll once a month, on a fixed date.

Every bill on the first

I pay every bill once a month, and I pay it on the first. The utility bill, the phone bill, everything else. I do not care when the vendor wants to be paid. I pay on the first.

If a vendor gets fussy because it affects their records or my credit report, I call and tell them I need to pay on the first of the month. If it means I end up paying a month early, that is fine. I do not care. Most vendors say, “No problem, we can set that up. Do you want to prorate the next one, or do two weeks and then monthly?” Either answer works for me.

Put it on autopay and look at exceptions

Almost everything I own that is a recurring bill is set up to come straight out of the checking account automatically. I do not see anything unless it is an exception. It is done. I can reconcile it later.

For random purchases, I know owners who run all retail and supplies through one charge card across all their schools and pay that card once a month. When a staff member needs office supplies, it hits the card automatically, and the owner is done. It does not mean the spending is ignored. The owners I have seen do this are precise about it. They know where every dollar goes, and they review the statement carefully once a month. If something is a penny off, they find it. But they review once. They are not psychologically stressed every week because a bill hit them in the head.

Quarterly where you can

If something can be done once a quarter, I do it once a quarter. Years ago a city tax office insisted I file a sales-tax report monthly while every other tax authority I dealt with was quarterly. I was paying them a trivial amount, and it cost me more to fill out the form than I was sending. I had my bookkeeper process everything quarterly, and I argued for an extra payment each quarter to catch them up. I never won that argument. But the logic stands: administrative work costs more than people think, and your time spent on forms is a cost you should minimize. Where I can, I farm it out.

The 1-5-25 Rhythm

Here is the billing calendar.

Day 1: Schedule and run

On the first of the month, schedule all payments and process them. In the billing system I used, I could pull a report that segmented everything: everything that was supposed to be billed, everything that bounced, everything that went through, and the net total. I ran that on the first of the month, and it was the only time I ever touched it.

Day 5: Review what failed

On the fifth, log back in and look at everything that did not work. By now you have a clear list:

Expired credit cards

Bad checking account numbers

Declined cards or insufficient funds

Anything else the processor flagged

This list is everything you need to fix by the end of the month. My goal is to take that first week and fix it all, so I do not have to touch it again.

The ID-card Post-It trick

The way we fix it is almost embarrassingly simple. For each failed payment, I pull the student’s ID card and put a Post-It note on it with the problem. The card sits in the office, not in its normal place.

When Mrs. Smith brings Billy to class, Billy goes to pull his card and it is not there. “Hey, where’s my card?” And now your front desk person sees the Post-It and says, “Mrs. Smith, if you don’t mind, the expiration on your credit card changed over. Can I get the new expiration date?” That triggers the conversation without anyone having to remember it. The system reminds the staff and the parent at the moment they are standing at the counter.

I do not want brain damage. I want low brain damage. The point of every system I teach is that nobody has to remember anything. The Post-It on the card does the remembering.

This also connects to my attendance system. If you use the card box, you already pull the cards at class time, so the Post-It rides along with an ordinary routine. The card box is a separate system I teach for attendance.

Day 25: Run the report and settle

On or before the 25th, I run the report again. If my billing is due on the 20th or the 25th, depending on how your drafts are set, the goal is that you have a full week to settle any late payments before the end of the month. At that point you know:

What billing you expect to have collected this month

Which accounts are late and need a call

What you need to plan for next month

Then on the first, everything reconciles and the cycle begins again.

Only the delinquent accounts are managed during that window. And that is separate from your attendance work, which is a different process with a different purpose.

Keep Attendance and Billing Separate

This distinction deserves emphasis. Billing follow-up and attendance follow-up are separate tasks. The student who stopped coming is an attendance issue and requires a conversation about getting back in class. The student whose card bounced is a billing issue and requires a card update. Sometimes they are the same family, and when they are, handle attendance first, because a student who is back in class is a student whose payment problem is easy to settle.

What the Rhythm does is keep billing out of the way of the real work. If a staff member is distracted by billing chores every day, they are not calling inactive students, and they are not enrolling.

The Psychological Case for Once a Month

I want to talk about the human side. When you handle something every day or every week, you carry it with you. Every bill that arrives is a small hit. Every bounce is a small emergency. That stress is not necessary and not productive.

A business should be run on marketing and the other work that grows it, not on the administrative stuff. Even the stats we talk about in my coaching sessions should not be a big stress. Monthly, it is about five minutes. If it feels hard, you are probably trying to do it all at once instead of in a rhythm.

I hear people say they are still working on their stats and still working on their billing system. I understand. But remember that it is a small amount of work done on a schedule. It becomes a big deal only if you leave it until the end of the week, or the end of the month, and then try to figure everything out in a panic. If you do it as part of a rhythm, it is easy.

Worked Example: A $40,000 Billing Month

Let’s put numbers on it. Say your school bills $40,000 a month. At the premium price point for new students, about $375 a month, that is about 107 students. Real schools have a mix of rates, but the logic holds.

Day 1: Drafts run. Assume 94% clear. That is $37,600.

Day 5: You see $2,400 in failures, roughly six or seven accounts.

Days 5–12: Post-It notes go on the cards. By the time each family walks in over the next week, you have collected, say, five of the seven.

Day 25: Your report shows two accounts still open. Those two are your calls and personal conversations.

You started the month with $37,600, recovered about $1,900 within two weeks, and flagged the last $500 or so for real attention. Without the rhythm, many of those accounts would sit unresolved until the end of the month or longer, and some would turn into silent cancellations.

Now compare the time. If you checked billing daily, you spent perhaps 10 minutes a day, which is 5 hours a month, and still did not know the total. With the rhythm you spend 30 minutes on day 1, 30 on day 5, 30 on day 25, and the Post-It system takes care of the rest, so about 90 minutes plus a few conversations at the counter.

What This Does for Retention

A failed payment is one of the most common reasons a student quietly drops. The parent does not realize the card expired. The school sends an impersonal notice, and a few months go by. Resolving it within the first week, face to face, preserves the relationship. Schools that run well target monthly attrition below 2% while the industry runs 3–5%. Part of that gap is simply handling friction early.

It also fits the idea of Trial Enrollment. A student on a 12-month evaluation is in a defined relationship with the school, and a clean billing process reinforces that structure rather than eroding it.

Your Billing Rhythm Setup Checklist

Schedule all drafts for the first of the month.

Put a recurring reminder on the 5th: review failures.

Create a Post-It routine so every failed payment gets a note on the ID card.

Train the front desk script for card updates.

Put the 25th on your calendar to run your report.

Move your own bills to the first of the month and autopay what you can.

Use one charge card for retail and supplies and review it monthly.

Set a week-one cash target for the school.

For more on putting the business on a calendar rather than a reaction, see the School Growth pillar hub. Checking billing daily adds stress without adding information.

How do you collect failed tuition payments without calling every family?

Pull the student’s ID card and attach a Post-It note describing the problem. When the parent arrives and the card is missing, the front desk asks for the updated card information on the spot. The system remembers so your staff does not have to.

Should billing follow-up and attendance follow-up be handled together?

No. They are separate tasks. Fix attendance first because a student back in class makes the payment conversation easy, then handle billing in your monthly rhythm without letting it distract your team from calling inactive students.

About the Author

Stephen Oliver, MBA and 10th Degree Black Belt — Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
