Pay follows contribution to the gross, not entitlement. That is how owners get off the floor without quality collapsing.

I have been running martial arts schools since 1975, and I will tell you the single hardest transition every owner faces. It is not pricing. It is not lead generation. It is the moment you realize the business cannot grow past you until other human beings can deliver your standard without you standing over them. Most owners never solve this. They stay trapped on the floor teaching every class, running every intro, closing every renewal, because deep down they believe nobody can do it as well as they can. They are usually right. And that is exactly the problem you have to fix.

On a recent coaching call with our members, the same theme surfaced from three different directions: how do you compensate staff fairly, why do booth events convert for one owner and not another, and how do you hold a standard across a team you are not personally watching every minute. Those look like three separate problems. They are one problem wearing three masks. The answer is a system for replicating you. I call it the See-One Standard, and this article walks you through the whole thing.

The See-One Standard: A Four-Step Replication Ladder

On the call, Grand Master Jeff Smith laid out the exact progression we have used for decades to train staff to run live booth events. It is so simple people underestimate it, and it works for every skill in your school, not just booths. Here it is, cleaned up and named so you can install it deliberately.

Step 1 — The Dress Rehearsal (they practice, in full costume)

You do not start at the live event. You start in your school with a real dress rehearsal. As Dr. Greg Moody put it on the call, you set up the spin wheel with the tablecloth, the prizes, the clipboard, everything, exactly the way it will look in the field. Uniforms on. One staffer plays the parent walking by; another runs the booth.

Here is the part nobody respects until they have watched it fail: when you ask a staffer to role-play, they will try to escape into description. They will say “well, what I usually say is…” That is not a rehearsal. That is a book report. You stop them and make them actually do it, word for word, as if the person in front of them were a real prospect. The parent role plays back with the real objections they have actually heard in the field. Then you watch what happens. If you let people narrate instead of perform, you will get results in the field you did not expect, because they never actually built the muscle.

We want them to really role play and do it. Not “well, what I usually say is.” You just grab them, just like you normally would, and make it real realistic.

Step 2 — You Demonstrate Live (they watch you do it for real)

Now you go to the actual live event and you run it while they watch. Not a sanitized version. The real thing, with real prospects, real friction, real rejection. They see how you approach a stranger, how you hand over the clipboard, how you frame the offer, how you handle the person who only wants the free prize. The rehearsal taught them the script. The live demonstration teaches them the timing, the tone, and the recovery moves that no script can capture.

Step 3 — They Perform, You Watch (and you correct on the spot)

Then you flip it. They run the booth and you stand back and watch. This is where you find the gap between what someone can recite and what they can do under pressure. You are not there to rescue them. You are there to diagnose. Once you can see they can do it, on their own, at standard, then and only then do you put them in charge.

Step 4 — They Train the Next Person (replication becomes self-sustaining)

This is the step that turns a skill into a system. Once a staffer is certified to run the booth, they run the same ladder with the next new team member. They demonstrate, the new person watches; the new person performs, they watch. Now you are not the bottleneck for every new hire. Your standard propagates through the team without your physical presence at every rung.

Read that progression again, because it is the whole game: practice in the school, I do it and you watch, you do it and I watch, then you do the same thing with the next new person. That is how you get off the floor without quality falling off a cliff. Most owners try to leapfrog from Step 1 straight to “you’re in charge now,” and then they are baffled when the numbers crater.

When a Booth “Doesn’t Work,” the Verbiage Is Almost Always Backwards

One owner on the call was frustrated: nunchucks were the most popular prize at his booth, kids were spinning the wheel to win them, but three different people showed up at the school just wanting the nunchucks and refusing the intro lesson entirely. He assumed the booth concept was broken. It was not. The order of his words was broken.

He was leading with the prize and burying the lesson. The correct framing puts the two free weeks of training first and the prize as something delivered inside that experience. As Grand Master Smith demonstrated: everyone who spins the wheel gets two weeks of free lessons plus whatever prize they win — and the prize is awarded at the end of the first orientation class. You do not hand over the nunchucks at the table. They come in for the lesson, and the prize lives inside the lesson.

The analogy that makes it click: this is the Disney timeshare model. They give you the theme-park tickets for sitting through the presentation. Nobody walks up and demands the tickets while refusing the presentation, because the structure makes the presentation the price of admission. Your intro is the presentation. The prize is the tickets. Structure it that way and the obsession with the prize stops sabotaging the enrollment.

Dr. Moody added the move that seals it: build the prize into the lesson itself. Spend five or ten minutes mid-class teaching the basics of the nunchucks to the kids who won them, and tell the others they will get their turn once they are training regularly. Now the prize is not a thing you hand over at the door; it is a reason to be in the room, and it lands in the middle of the class, not at the very end where it pulls them out the door. “We will show you how to use it so you don’t hurt yourself” reframes the prize as part of the training, which is exactly where you want it.

Notice what actually fixed this. Not a new prize, not a bigger budget. A correction to verbiage and sequence. And here is the leadership lesson buried inside it: the owner could not diagnose his own problem because he could not see himself working. When your numbers are off, the answer is not to describe to your coach what you think you say. It is to video your staff actually doing it in the field and watch the tape. That is exactly how we used to train our own instructors — have them role-play it for real, on camera, and watch what they actually do versus what they think they do.

Pay Follows Contribution to the Gross, Not Entitlement

Compensation is where most owners either overpay out of guilt or underpay out of fear, and both wreck the team. Several owners on the call wanted a simple formula for staff commission. There isn’t one, and chasing one is the mistake. Pay is a one-on-one conversation built on the specifics of your school: your profit and loss, your expenses, how long the person has been with you, what position they hold, and — this is the hinge — whether they have a direct hand in moving the gross.

It makes no sense to pay someone a commission on something they have no power to improve. If a staffer is out there doing marketing, teaching intros, running renewals, closing enrollments — genuinely pulling the gross up — then yes, build an incentive into their pay scale. If they are a part-timer looking to earn through a couple of summers before they move on, that is a different structure entirely. Tie the variable pay to the lever the person actually controls.

For an instructor whose job is teaching, you do not commission classes directly. You judge them on retention. Are students dropping out of their classes, or staying? Good teaching shows up as students who don’t quit, which is why retention is the truest scoreboard for instructor quality. A well-coached school targets attrition below 2% per month against an industry norm of 3–5%, and the instructor who consistently holds students above that line is demonstrably contributing to the gross — that is what you reward. For more on developing teaching talent that retains, see our instructor development resources.

The B&B Trap: Why You Never Talk Payroll in a Group

Here is a true story, anonymized, that should make you cautious. At one of our live events, two schools rented a big house together to share costs, and their staff members ended up comparing pay. One group was making considerably more than the other, and the lower-paid staff went home and demanded raises. What they could not see — and what their owners knew — was that one school was doing roughly thirty times the monthly gross of the other. The higher pay was not favoritism. It was a fraction of a far bigger pie tied to far bigger contribution.

The staff that complained never made the connection that the path to more money runs through growing the gross. They just wanted “more money regardless of what the business is making.” That is the entitlement mindset, and it is poison. The leadership takeaway is twofold. First, you do not discuss specific payroll numbers in a group setting, because what fits one school’s economics will look unfair next to another’s. Second, you coach your team relentlessly on the truth that their compensation ceiling is the gross they help create. When your best people internalize that, they stop asking for raises and start asking how to grow the school. That is the team you want.

Holding the Standard: The Hands-Up Test

How do you know whether an instructor you are not watching is actually delivering? You do not take their word for it. You audit the students. I have a test I run when I walk into any school on my team, and it tells me in thirty seconds whether the instructor has been doing the job.

I ask the class a question that the instructor should have drilled — name one of the four laws of concentration, or the seven words of respect, or finish the line “a black belt is a white belt who never quits.” Then I watch the hands. When I walk into one of our well-run schools and ask, every hand shoots up. That tells me the instructor has been teaching the verbiage consistently. If I ask and the hands stay down, it means one of two things: the students are not confident enough to answer, or they genuinely don’t know. Either way, the instructor has not been doing the work.

The best teachers were never the ones who lectured all the time. They were the ones who asked questions back and made the students repeat what they had been told — because that is the only way to know the information is actually sinking in.

This is why the wall verbiage matters, and why most owners use it wrong. They put the black belt signs on the wall and then never reference them. Used correctly, those signs are tools for your instructors. The instructor glances up, points to a sign, and asks “who can tell me what this means?” — and now the verbiage gets taught and reinforced in every single class. You need enough signs up that an instructor always has something to point to. If you ask and no hands go up, that is your signal the system isn’t running.

Engagement Is a Leading Indicator Your Team Controls

The stripes, medals, and character worksheets are not just feel-good awards. I built them as a diagnostic. A student covered in stripes from completing worksheets at home is an engaged student with engaged parents — and that student is far easier to renew. A student with a bare belt and no medals is a student your team has not reached, and that one will be hard to renew no matter how good your closing verbiage is. When I scan a graduation and see few medals being handed out, I already know that school will have weak renewals, because the instructors have not gotten the students engaged.

That is a leadership metric. Engagement is something your instructors directly control through how they run class, how they assign and recognize home worksheets, and how they get parents to sign off on them. Hold your team accountable to engagement, and renewals take care of themselves. This is the connective tissue between teaching quality and retention — and it is exactly the kind of standard you can measure without standing in the room. Our guidance on hiring instructors covers how to screen for people who will hold this standard before you ever put them on the floor.

The Blitz as an Organizational System, Not a Sales Push

One owner on the call had a real bind: around 100-plus basic students sitting at price points lower than his target, his space filling up, and 20 new students still coming through the door every month. He needed to “recycle” — renew and upgrade the right students — without his program collapsing into chaos. The tool for that is the Blitz, and most owners misunderstand what it actually is.

The Blitz is not primarily a sales event. As Dr. Moody framed it, it is an organizational system. Twice a year you run your entire student base through a structured process so that nobody falls through the cracks. The reason it is so productive is that it forces you to touch every student, identify who is ready to move up, and avoid the cardinal sin: missing an A-student who would have happily renewed simply because you lost track of them. When you are processing a hundred-plus people, you cannot hold them all in your head. The Blitz is the structure that prevents the leak.

And critically — your students never hear the word “Blitz.” Internally it is your organizational rhythm. To families it is “goal setting.” We run two per year: a “black belt goal setting season” in November and December for next-year goals, and a “train for life” season in April through May, before school lets out, for life goals. Same machine, different face, so it never feels repetitive to the families. Running it twice a year means every basic student on a 12-month membership gets processed twice during their year, on top of your normal renewal flow.

Qualify Before You Ask: The A/B Sort

You cannot renew 100% of your basic students, and you should stop trying. The target is around 75%, and you will work far too hard chasing the last 25%. So you qualify. Pull your team together and sort students by readiness — and remember it is two scores, not one. You grade the student and you grade the parent. You want at least an A and a B across the pair before that family goes on this month’s to-do list. The B’s and C’s are not lost; they are the ones your instructors need to get more engaged in class before they are ready to be asked.

Then you sequence the ask. If you have a large backlog, do not try to process everyone in one month. Take the most-ready 25% this month, the next tier next month, and so on. The data behind this is striking: when a school is getting four or five renewals a month, we ask how many renewal conferences they actually held. The answer is often six or seven. They were not failing to close — they were failing to ask. Hold 15 or 20 conferences with qualified, prepped families and you will land 10 to 12. A school of any real size should be holding at least 25 renewal conferences a month.

One non-negotiable on pricing: you cannot change the terms of an existing contract mid-stream. If a student signed a low-price basic for 12 months, you live with it until it expires — which is exactly why you never sign anyone for more than a one-year basic, and why “a second year of a basic program” should not exist in a true black belt school. The way out is to get them wanting the black belt program and offer an incentive to upgrade now rather than wait. But you earn that want through pre-framing, spotlighting, vision sheets and goal-setting sheets — not by leading with a discount. If a family won’t fill out the vision sheet, that is your signal the commitment isn’t there yet, and that is on your team’s pre-framing, not on the price.

Freeing the Owner From the Floor

Pull the threads together and you have the whole arc of leadership development. The replication ladder gives you instructors who can deliver your standard in the field. Contribution-based pay aligns their incentives with the gross instead of with entitlement. The hands-up test and engagement metrics let you audit quality without being physically present. And the Blitz gives your team an organizational rhythm that catches the students who would otherwise slip away.

This is what it actually means to get off the floor. Not abandoning your school to people who will run it into the ground — that is what owners fear, and they are right to fear it if they skip the system. Getting off the floor means building a team that has climbed the See-One Standard ladder, that is paid for what they contribute, and that you can verify is holding the line because you have objective tests for it. That is the path from owner-operator to owner of a business that runs to your standard whether you are in the building or not. For the full picture of building and leading a staff, start at our staff and leadership hub.

Frequently Asked Questions

How should I pay my martial arts school instructors and staff?

There is no universal formula, and chasing one is a mistake. Base pay on your school’s actual profit and loss, how long the person has been with you, their role, and — most importantly — whether they directly influence the gross. Commission only the levers a person actually controls. For teaching instructors, judge and reward retention rather than commissioning classes directly, since good teaching shows up as students who stay. Never discuss specific payroll numbers in a group, because economics differ wildly between schools.

How do I train staff to run events and classes to my standard?

Use the four-step replication ladder. First, run a full dress rehearsal in your school with everything set up exactly as it will be in the field — and make staff actually perform, never just describe what they “usually say.” Second, demonstrate it live yourself while they watch. Third, have them perform while you watch and correct. Fourth, once they are certified, have them train the next new person. This propagates your standard through the team without you being the bottleneck at every step.

How can I tell if an instructor is actually teaching to standard when I’m not watching?

Audit the students, not the instructor’s self-report. Walk in and ask the class to recall something the instructor should have drilled — a core principle, a respect phrase, a key piece of verbiage. If every hand goes up, the instructor is doing the job. If hands stay down, they are not. Reinforce this by using your wall signage as teaching tools instructors point to in every class, and track engagement metrics like stripes and medals, which are leading indicators of retention that your team directly controls.

Related Reading

The Scoreboard Standard: How to Evaluate Martial Arts School Staff

The Aligned Bench: Build a Martial Arts Team That Pulls in One Direction

The “Alarm-Clock Army”: Discipline, Staffing & the Habits of Winning School Owners

The Program-Director Multiplier: How Karis Brodie Helped Triple a Chicago School

Case study: How the Sullivans built a $1.3M school with a team-run operation

Your Next Step

If you want a precise, outside read on where your leadership team is strong and where it is leaking, call our office at 1-720-256-0208 and ask for Bob Dunne to set up a FREE school evaluation with Stephen Oliver.
