Catch the missed class inside the same week, lead every conversation with getting the student back on the mat (never with money), and renewal, tenure, and lifetime value take care of themselves. That is the entire game.

I want to walk you through something I taught on a recent Leadership and Mastery coaching call, because the questions that came up that day are the exact questions that quietly bleed students — and revenue — out of most martial arts schools. Failed payments. Summer travel. Parents who disappear and then dispute a charge. A family whose mom had a car accident and can only afford part of the tuition. Every one of those situations is a fork in the road, and most owners take the wrong branch because they have been trained to think about retention backwards.

So let me give you the framework I have used since I opened my first school in 1975, the one my coaching team — including Grand Master Jeff Smith and Dr. Greg Moody — drills into every owner we work with. I call it the Attendance-First Retention Loop. Master it and you stop losing students to the slow leak that most owners never even notice until the deposit report comes in light.

The 2% Retention Ceiling: Why Attendance Is the Real Number

The industry runs 3–5% monthly attrition. A lot of owners treat that as gravity — just the cost of doing business. It is not. Well-coached schools target below 2% per month, and the difference between 4% and 2% is not a marketing difference. It is a retention difference, and it is worth more than almost any ad campaign you will ever run.

Run the math. A new student costs you five to seven times more to acquire than to retain — figure $150 to $300 per enrollment in ad spend and staff time before they ever pay you a dime. Now picture a 300-student school. At 4% monthly attrition you lose 12 students a month, 144 a year. At 2% you lose 6 a month, 72 a year. That is 72 students you no longer have to replace — call it $11,000 to $21,000 a year in acquisition cost you never spend, plus the tuition those students keep paying for years instead of months. At a premium tuition of around $375 a month, every student you keep an extra year is roughly $4,500 in revenue you would otherwise have to go re-earn from a cold lead.

Here is the insight that reframes everything. On that coaching call, one of my senior coaches said it plainly: roughly 90% of your payment problems trace back to your failure to keep up with your dropouts. The student who disputes a charge is almost never the student who was in class last week. It is the student who has been gone two or three months — and the first time they heard from you was when their card declined. The lost payment is a symptom. The missed attendance, weeks earlier, was the disease.

That is why the Loop is called Attendance-First. Every gate in it is triggered by attendance and engagement, not by the calendar and not by the billing cycle. Let me give you the three gates.

Gate One: Catch the Missed Class Inside the Week

The first gate is the cheapest and the most powerful, and almost nobody runs it properly. If a student misses their Tuesday class, you need a system that flags it and gets you reaching out by Tuesday or Wednesday — not next month, not when the payment fails.

The difference is enormous. If I miss my Tuesday class and you call me and we reschedule for Thursday, there is no problem. The relationship never wobbles. But if I have missed three or four weeks and the first time I hear from you is a month later — worse, when my payment didn’t go through — that student is very hard to put back in the camp. You let the gap calcify. So the operating rule is simple: catch every missed class inside the same week.

Why I Don’t Trust the Computer for This

One of my coaches made a point on that call that I want you to sit with: he doesn’t like using computers for attendance, because the best cueing system ever invented is physical. Pull the card. When you take attendance on a physical card and a student stops showing up, the absence is staring at you. There is no dashboard you have to remember to open. The hole in the rack is the alert.

The same card method handles failed payments without a single awkward conversation. When a card declines and the student is active in class, you don’t email them and you certainly don’t threaten to cancel their lessons. You simply pull their attendance card and put it in a box in the office with a little Post-it. Next time the student comes in, the card isn’t where it should be, so they come to the front desk. You catch the parent — “Mrs. Jones, is Mom or Dad here who brought you in? Can you bring her in for a second?” — and you say, casually, “The card we have on file went bad. Do you have one we could update it with?” That is as complicated as it ever gets. The class itself becomes your collections department, and nobody ever feels collected on.

Batch Your Billing So Nothing Slips

Here is a structural fix that makes Gate One easy to run. Stop letting payments hit on scattered days all month long. Set everything to run on the 1st or the 25th so all your charges land the same day. That gives you a roughly five-day window once a month to work the whole list as a batch. Master Moody and I have talked endlessly about batching — chaos is having different payments due every week on different days. Order is one deposit day, one checklist, one pass.

On that pass you go through every account — the ones that cleared and the ones that didn’t — and you check off who is active in class versus inactive, and whether they are an A, B, or C student. Then you handle each tier differently. The card that declined for the engaged A student is a 20-second front-desk fix. The card that declined for the inactive student is a completely different play, and we’ll get to it in Gate Three. The point is that you resolve declines fast. Resolve a failed card in the first few days and most of it clears itself; let it sit two or three months and it almost never gets resolved.

I also want you on modern, automated billing. The software is not the solution — your follow-up is — but good billing infrastructure removes whole categories of false alarms. A large share of credit-card declines are not deadbeats at all; they are cards that were reissued after a hack, or fraud holds, or expired numbers. The better platforms automatically update a reissued card so the subscription keeps billing without interruption, and they automatically notify the customer when a billing method genuinely needs updating. Whatever you use, make sure all your billing is automated by ACH or card-on-file, that it auto-updates reissued cards, and that you are not the one manually chasing card numbers. The old billing-company model — paying a few extra points so somebody else plays the bad guy — quietly died when everyone moved to automatic billing and the billing companies stopped being willing to be the bad guy anyway.

Gate Two: Engagement Before Money, Always

Gate Two is the philosophical heart of the Loop, and it is where most owners blow it. When a payment fails or a student drifts, the first contact must never be about the bill. The first job — always — is to address their enthusiasm, their interest, their dedication, and to get them back on the mat. The billing conversation is downstream, and it comes only after they are re-engaged.

So tier your conversations by engagement:

Active A/B student, card declined: 20-second front-desk fix, as above. No drama.

C student, still attending but cooling off: I do not lead with the billing at all. I do a little progress update, I line up a senior student to work with them privately for a few minutes, I get them excited about their upcoming test. I address the relationship first; the card comes up last.

Inactive student: The very first call is not about coming back and it is absolutely not about the bill. It is, “We’ve missed Billy in class, we’ve missed June — let’s get you back in.” I get them back in solidly before I ever raise billing.

One of the worst answers I heard on that call came from a well-meaning member whose policy was essentially: “If you don’t pay, we’ll cancel your lessons in seven days.” I told him I despised that answer — and I mean it — because it is a guaranteed way to lose the student. The moment your communication leads with a financial threat, you have told the student the relationship was always transactional, and you have handed them every reason to walk and then dispute the charge on the way out.

The Conversation I Will Never Have

Let me be blunt about something, because owners get this wrong from the opposite direction too. I am tough on agreements. We do not cancel agreements on a whim — a 12-month enrollment is a real commitment, framed as our evaluation of the student’s fit for the full Black Belt program. And yet I will never have the conversation “You have to pay because you signed it,” and I will never, ever say “You have to pay because we need to keep our lights on.” Not in a million years. Trying to guilt a parent into payment by signing the agreement or by pleading about your overhead is the conversation that loses students and lights up your Google reviews. Hold the line on the agreement, yes — but lead with the student’s success, never with your own justification for getting paid.

How to Answer an Angry Email

On nearly every call, somebody asks how to craft the perfect reply to a scathing email from a parent. My answer is always the same: the worst form of communication ever invented is email, so you do not reply by email. You take a breath, you let some time pass, and you pick up the phone. If they don’t answer, you leave a voicemail and you send a short text — “I was trying to reach you about Joey’s attendance; give me a call so we can catch up.” That’s it.

Two things to remember about flame mail. First, people are often not actually mad at you — they are having a bad day and you are the easy target. (If you know Zig Ziglar’s “kick the cat” story, it is exactly that.) Second, you frequently catch them at the wrong moment because they hit reply on a batch email and unload. Asynchronous communication strips out all the nuance, all the empathy, all the ability to ask a question and hear the answer. So you delete the bait, you pick up the phone, and on the phone you lead with — and stay on — getting the student back in class and back on track in the developmental process. Mission number one is not responding to their complaint. Mission number one is getting them back on the mat. Only if they truly say “we hate you and we’re never coming back” do you move to mission number two.

Gate Three: Reclaim the Inactive — Amnesty, Not a Collection Letter

Some students will slip through anyway. The question is what you do with the family that has been gone two or three months. Twenty or thirty years ago, schools and health clubs ran a contract like a debt — collection agencies, even court. I never did that, and today it is almost always the wrong move. Going full-court-press on collections is a great way to get a pile of people railing on you across Google and Facebook, and you rarely win a chargeback dispute anyway.

Instead, go full-court-press on getting them back into class. And understand the psychology of why they really left. Sometimes a student drops because, in their own mind, they now owe you a thousand dollars they can’t come up with — or they are embarrassed about owing it — so they vanish and then they are too ashamed to return. The delinquent balance has become the wall keeping them out.

So tear the wall down. One of the most effective letters we have ever used is an amnesty: “You were on an agreement and there’s a delinquent balance — we’ll wipe out the delinquent balance and start you fresh when you get back in.” That can be genuinely effective. You won’t win them all, but you’ll win some, and a returning student paying $375 a month for years is worth infinitely more than a delinquent balance you’ll likely never collect.

Handle the Chargeback Cleanly

If a chargeback does come in, respond fast and respond clean. Immediately give the card processor as much documentation and proof as humanly possible — the signed agreement, the attendance record, everything — and formally object to the dispute. You may not win, but you protect yourself from getting flagged by the merchant provider as running unauthorized charges. At the same time, immediately cancel any further billing on that account — stop hitting the card — and keep trying to get the student back in class. Objecting to the dispute and stopping the billing are not in tension; you do both.

Keep Dripping Forever

We have tried everything on long-gone students over the years — eight-page sales letters, reunion parties, tuition amnesty, all of it. Every one of them works a little; none works great. But one thing clearly works better than the rest: keep every inactive student on your mailing list and never take them off. They get your newsletter every month. They get your emails. They get invited to the belt graduation, the Black Belt Extravaganza, the in-house tournament, the buddy day, parents’ night out, movie night, crazy-hair day, the event at the park — everything. You just keep dripping and dripping and staying in front of them. Honestly, the single best reason to run a monthly newsletter at all is to have something to put in front of prospects and inactive students. Anything you do in the school that a spectator or a buddy could attend, invite your inactives to it too.

Prevention: Get Ahead of Summer and the Holidays

As one of my coaches likes to quote Grand Master Smith: prevention is better than cure. The single biggest preventable attrition spike in most schools is travel season — summer and the stretch from Christmas to New Year’s. The fix is to get ahead of it with a progress update before the gap.

Before summer, sit down with every family: “I wanted to chat about Joey’s schedule over the summer so he stays on time and on track for his belt test. Are you traveling? What does the summer look like?” Now you know exactly when they leave and when they return. That return date becomes a Tickler entry — you literally book their next class for the week they’re back: “You’ll be back July 28th, so we’ll start you back in class July 31st.” You schedule makeup lessons before and after the gap so testing cycles stay on track. You can’t roll back time, so you do this before the season, not after.

And give yourself perspective on the numbers. A member on that call panicked that he’d lost a wave of students to summer travel. So I did the math with him: if you run 300 active students and your normal loss is 3–4% a month anyway, then over a couple of summer months you’re going to see something in the range of 36 to 63 absences — and when you compare it to what you “lost” in March and April, it’s usually about the same percentage. The summer number feels catastrophic only because it is concentrated. Don’t make panic decisions off a number that is actually normal. Just run your prevention conversations and your weekly catch-up, and the spike flattens.

Freeze the Lessons, Never the Billing

This is one of the most important policies in the entire Loop, and it is set from day one. When a family wants to “freeze,” “pause,” or “hold” their payments for a trip, the answer is not to stop the billing. We don’t even use those words. The policy is: your billing continues on the preset dates, and any time you miss gets added to the end of your program at no extra charge. No time you pay for is ever lost.

Why does this matter so much? Because the moment you stop someone’s payments, you have handed them an incentive not to come back. If the meter is off, returning costs them something. If the meter keeps running and their paid time is protected and extended, the rational move is to come back and use what they’ve paid for. The conversation is warm, not adversarial: “You’re going to Africa for two months on safari — amazing. Here’s how it works: no time you pay for gets lost, we add it to the end. You’ll be back the 28th, we’ll start you in class the 31st, we’ll put your next three classes in the calendar and send reminders, and we’ll mail you something so you don’t forget. Cool?” You handle the human details first — where they’re going, when they’re back, when they’re scheduled — and the policy lands smoothly because it’s congruent with their goal of reaching Black Belt.

Will you get occasional pushback? Of course — you get pushback on anything, including high-fiving a kid for a great test. About one family in a hundred will be annoyed, and that one annoyed family is exactly why so many schools wrongly throw out their contracts or start pausing billing every summer, after which students never return. Pre-frame it in the enrollment folder, write it down, talk about it up front, and handle the rare objection like any other objection. Don’t redesign your whole policy around the person who was having a bad day.

The Renewal Engine: From Two-Week Check to Black Belt

Retention and renewal are the same machine. The student journey to Black Belt only works if no one slips through the cracks — and the way you guarantee that is to make every next step automatic, never dependent on anyone remembering to chase anyone.

It starts at enrollment. Don’t throw a new student into class and then surface two or three months later to talk again. Schedule them — by appointment — for each of their first eight to ten classes using a reminder tool that texts and emails them. Every time they come in, you touch base: teach them the procedures, give them a little more information, and above all build relationship and keep them from getting confused. Smooth onboarding is itself retention.

Then the renewal engine runs on a two-step automatic spine that makes it impossible to lose track of anyone:

At enrollment, on the policies-and-procedures checklist the new student initials, you automatically set a two-week progress check before they leave the building.

At the two-week progress check, every student is automatically scheduled for the next step — unless they renew right then.

At that progress check, students sort into tiers. Roughly 20% are A-pluses — the family is all in, both parents present, “we’ve waited our whole lives for this,” ready to go. You renew them onto the Black Belt program right then. Don’t make them wait. A larger group are A’s: they enter your normal renewal sequence — another class, a little more warm-up. The remaining ~20% are B’s and C’s who need more warm-up no matter what, so they get scheduled for another progress check. Because every checkpoint automatically generates the next one, nobody can fall through unless they simply never show up — and that’s exactly the case the pull-the-card system catches at the front desk.

Here is the management metric that ties it all together. At staff meetings, one of the things your team reports is: what percentage of basic-program students have an appointment on the books? Done right, the answer is 100%. Every basic student should have a next appointment scheduled at all times. That single number tells you whether the Loop is actually running. This is the magic of automating it — you never rely on remembering anything, never chase from memory, never live in chaos. The system remembers for you.

For more on extending tenure past Black Belt and the specific renewal sequences that move students from white belt all the way through the program, see our deeper guides on lowering attrition and the student journey to Black Belt. Both build directly on the Loop you just learned, and both live under our complete student retention hub.

The Edge Cases: Hardship and Quality Teaching

A member on the call had a beautiful problem: a family with two daughters who’d done great through the trial process but couldn’t afford the premium tuition because the mom had a traumatic brain injury from a car accident and all their money was going to therapy. They wanted both kids enrolled or neither. What do you do?

What I generally don’t do is simply discount the tuition — that devalues the program and it’s unfair to your full-paying families. What I do instead is structure the payment so it stair-steps: a lower figure for the first several months, then it steps up, with the balance added to the end of the program. You can hold it at a hardship level for six months and then move it back up. A discount is permanent and erodes your positioning; a stair-step is temporary and keeps the family whole and on the path. And there’s a second creative lever: another member solved an identical two-daughter situation by enrolling the family at a special rate on two conditions — they keep the arrangement confidential, and they help out at booth and demo events. Now they show up raving about the school at every event, which more than pays for the consideration. Find the extra value the family can give, and the hardship case becomes a referral engine.

But step back and see the through-line of everything in this article. None of it works if the teaching is mediocre. The amnesty letter, the progress check, the freeze policy, the front-desk card pull — those are mechanisms. What actually keeps a student for years is that every class is worth coming back to, that the student-teacher-parent relationship is strong, and that there is a tight link between your instructors and your front office so everyone is rowing toward the same first objective: keep this student as long as possible. Retention is a teaching outcome before it is a systems outcome. If you want the foundation under all of this, my entire approach to instruction and student relationships is laid out in Extraordinary Teaching, and I’d start there.

Frequently Asked Questions

What is a good monthly attrition rate for a martial arts school?

The industry averages 3–5% monthly attrition, but that is a ceiling to break, not a target to accept. Well-coached schools target below 2% per month. The fastest way to get there is not better marketing — it is catching every missed class inside the same week and leading every re-engagement conversation with getting the student back on the mat rather than with billing.

How should I handle a student who hasn’t paid in two or three months?

Do not lead with collections. The first job is getting them back into class — call (never email), and if needed offer an amnesty that wipes the delinquent balance when they return, since the balance is often the embarrassment keeping them away. If a chargeback is filed, immediately submit full documentation to object, stop all further billing on the account, and keep working to bring the student back. Then keep them on your mailing list and event invitations indefinitely.

Should I let students freeze their tuition over the summer?

Freeze the lessons, not the billing. Keep payments running on the preset dates and add any missed time to the end of the program at no extra charge, so no paid time is ever lost. Stopping payments gives students an incentive not to return. Pre-frame the policy at enrollment, get the return date in advance, and book their first classes back before they leave.

Related Reading

The Attendance Ledger System: How to Cut Martial Arts Dropout Below 2%

The Stay-Signal System: Catch Dropouts Before the Quit Call

The Progression Lock: How to Keep Students and Beat 2% Attrition

Martial Arts Membership Renewals: The System That Doubles Student Lifetime Value

Case study: How Scott & Brandi Sullivan built Bam Bam Martial Arts to $1.3M with elite retention

Get a Personal Game Plan for Your Retention Systems

If your attrition is sitting above 2% and you can feel the slow leak in your deposits, the fastest fix is rarely more marketing — it’s installing the Attendance-First Retention Loop properly.
