The fix is the Black Belt Readiness Engine: a year-round system that engages every student so deeply \u2014 through classroom verbiage, character stripes, and vision-setting \u2014 that by renewal time most of them have already decided to commit to the full black belt program. You convert the ready, and you don&#8217;t burn yourself out chasing the rest.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Renewal Problem Nobody Wants to Admit<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s a scene I run into constantly when I coach school owners. A member tells me, &#8220;I&#8217;ve got a hundred and twenty-six basic students sitting on lower-priced one-year programs. My school is filling up, I&#8217;m still enrolling twenty new students a month, and I&#8217;m running out of room. I need to renew these people into the black belt program \u2014 but every time I bring it up in the office, I get a no, or a &#8216;not yet.&#8217; What do I say?&#8221;<\/p>\n\n\n<figure class=\"wp-block-image aligncenter size-large\"><img data-recalc-dims=\"1\" decoding=\"async\" src=\"https:\/\/i0.wp.com\/martialartswealth.com\/go\/wp-content\/uploads\/2026\/06\/Jan-Lappin-Testimonial-no-offer.png?w=1500&#038;quality=80&#038;ssl=1\" alt=\"Jan Lappin testimonial for Stephen Oliver's Martial Arts Wealth Mastery\" style=\"max-width:600px;height:auto;\" \/><\/figure>\n\n\n\n<p class=\"wp-block-paragraph\">That question gets asked in a dozen different forms, but it&#8217;s always the same problem underneath. The owner is treating renewal as a <em>conversation<\/em> that happens at the end of the contract, when really it&#8217;s the <em>last five minutes<\/em> of a process that should have been running for the entire year. If you walk into a renewal conference and you&#8217;ve done nothing to prepare that family \u2014 no vision sheets, no goal setting, no spotlighting, no engagement \u2014 you are essentially cold-calling a student you&#8217;ve had on the mat for twelve months. Of course they say &#8220;not yet.&#8221; You never gave them a reason to say &#8220;now.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here&#8217;s the part that stings: if you do the exact same thing you did the last time and expect a different answer, you&#8217;re going to get the same no. As I tell my members, you can&#8217;t do the same thing but expect different results. The renewal isn&#8217;t broken at the renewal. It&#8217;s broken months earlier, in the classroom, where nobody built the readiness.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Introducing the Black Belt Readiness Engine<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I call the system that solves this the <strong>Black Belt Readiness Engine<\/strong>. It&#8217;s a year-round machine that does one thing: it makes sure that by the time a basic student reaches the end of their twelve-month Trial Enrollment, you already know \u2014 with about 90% accuracy \u2014 whether they&#8217;re going to renew into the full black belt program. And more importantly, it makes most of them <em>want<\/em> to.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The Engine has five interlocking parts. Each one feeds the next, and the whole thing runs continuously rather than firing off in a panic at contract&#8217;s end:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>The Twelve-Month Frame<\/strong> \u2014 every student enters knowing the basic program is an evaluation of whether they want to be a black belt.<\/li>\n<li><strong>Engagement Markers<\/strong> \u2014 character stripes and graduation awards that let you read who&#8217;s committed before you ever ask.<\/li>\n<li><strong>The Vision Trail<\/strong> \u2014 a sequence of vision and goal-setting sheets that surface commitment in writing.<\/li>\n<li><strong>Verbiage From the Floor<\/strong> \u2014 black belt language woven into every class so the goal is in the air constantly.<\/li>\n<li><strong>The Goal-Setting Season<\/strong> \u2014 a twice-a-year organized sweep that catches everyone before they slip through the cracks.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Let me walk you through each one, because the magic isn&#8217;t in any single piece \u2014 it&#8217;s in how they reinforce one another.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Part One: The Twelve-Month Frame<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">If you&#8217;re a black belt school, that has to mean something from the very first day a student walks in. The basic program is not a loose, month-to-month arrangement and it is not a destination. It&#8217;s a <strong>twelve-month Trial Enrollment<\/strong> \u2014 a school-led evaluation of whether this student is serious about becoming a black belt. I tell families this in the intro and again in the enrollment: everybody starts on a basic program, it&#8217;s designed to find out if you really want to train seriously toward black belt, and if you do, we&#8217;ll show you exactly how. If not, there&#8217;s no obligation \u2014 you&#8217;ll be here for a year, and if you&#8217;re happy just doing the year and then going your own way, we&#8217;re happy to let you.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That frame does two things. First, it pre-positions the renewal from day one, so the conversation at month eleven isn&#8217;t a surprise. Second, it protects you from a trap I see constantly: signing people up for more than one year on a basic price point. Here&#8217;s the rule \u2014 there is no such thing as a &#8220;second year&#8221; of a one-year program. You&#8217;re either on the black belt program or you&#8217;re on a one-year basic that ends. When an owner tells me some of their students are on the second year of a one-year basic, I know they made a mistake earlier, and now they&#8217;re locked into a low price they can&#8217;t change until that contract expires. Once somebody&#8217;s on a contract, you cannot change the terms. So the Twelve-Month Frame isn&#8217;t just marketing language \u2014 it&#8217;s the structural discipline that keeps your roster clean and your pricing intact.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Why Price Discipline Is Part of the Frame<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">A quick note on price, because it&#8217;s where the frame either holds or collapses. Some owners start a basic program too low to win the enrollment, then discover they&#8217;re stuck there for the whole year. Don&#8217;t panic over a student who came in north of $300 a month \u2014 not everybody has to be a $500 student. But understand the math of what you&#8217;re protecting. If your lowest renewal price point is around $300 and your highest is $500, and you simply renew half your students into the black belt program, you&#8217;re looking at roughly a $400 average student value. At that value, 200 students is a million-dollar school. A smaller operation that tops out at 300 students and a $400 value is comfortably into six figures. The renewal isn&#8217;t a nice-to-have. It&#8217;s the lever that turns a crowded school into a profitable one.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Part Two: Engagement Markers \u2014 Reading the Room Before You Ask<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here is the single most useful diagnostic in the entire Engine, and most owners completely miss it. I can tell you, with about 90% accuracy, who is going to renew and who isn&#8217;t \u2014 and I can do it without a single conversation. I just look at their belt.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If a student in my basic class has no stripes on their belt \u2014 stripes earned from character worksheets, the homework we send home \u2014 then I know the parents aren&#8217;t going to be excited about continuing. That student isn&#8217;t doing the work at home, which means the family isn&#8217;t that committed, which means they&#8217;re not taking it seriously. Conversely, the student covered in stripes, the one collecting medals and awards at graduation, is the easy renewal. Every time.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is why I never treated stripes and medals as mere participation trophies. I built that whole award system on purpose, as an <strong>engagement marker<\/strong> \u2014 a visible, public readout of which families are invested. And there&#8217;s a detail that makes it work: the parents have to sign the character worksheets. It&#8217;s not enough for the kid to turn them in. The parent signs, exactly like an academic school requires a parent signature on a report card, so I know for a fact the parent saw it. That signature is a tiny commitment that compounds across the year.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So if you walk your floor and most students have bare belts, and your graduations hand out very few medals, you have just diagnosed why your renewals are weak. The students aren&#8217;t engaged. Fix the engagement and the renewals follow. As I always say \u2014 I&#8217;m not telling you a bare-belt student is impossible to renew. I&#8217;m telling you one path is easy and one is hard. You choose which you&#8217;d rather do.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Part Three: The Vision Trail<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">You cannot renew somebody into the black belt program based on price. You renew them based on <em>commitment<\/em> \u2014 and commitment has to be surfaced in writing before you ever talk numbers. This is the job of the Vision Trail: a deliberate sequence of vision sheets and goal-setting sheets that pull the student&#8217;s and the parent&#8217;s intentions out onto paper.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The student fills out a vision sheet. The parent fills out a goal-setting sheet. When I have those in hand, I can see this family is committed \u2014 they want to be a black belt. If I&#8217;m <em>not<\/em> getting those sheets back, then I&#8217;m not getting any commitment, and that&#8217;s on me. It&#8217;s my fault they don&#8217;t yet want to be a black belt, because I haven&#8217;t done the work to get them there.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Make It a Testing Requirement, and Refresh It Every Belt<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The mistake owners make is using one vision sheet and treating it as one-and-done. The student fills it out once, and when you ask again they say, &#8220;I already did that.&#8221; The upgrade \u2014 and one of my members runs this beautifully \u2014 is to build a <em>different<\/em> vision sheet into every curriculum module. In his school there are several different sheets, one per module, with one held in reserve as the primary renewal sheet. It&#8217;s worked into the curriculum at, say, week two of every module: &#8220;Who here wants to be a black belt? You&#8217;ve got to set a goal for that.&#8221; Then they hand out that module&#8217;s sheet.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Make it a testing requirement, and frame the refresh correctly. Every time you make one step closer to your goal, you see yourself differently \u2014 so every new belt, you fill out a new vision sheet, because the closer you get to black belt, the farther you can see. That reframe kills the &#8220;I already did this&#8221; objection and turns the vision sheet into a living record of growing commitment. Then you follow it with the goal-setting sheet the parents complete. One of my members puts the goal-setting sheet right inside the renewal &#8220;popcorn bucket&#8221; \u2014 the student turns in the vision sheet to earn the bucket, and inside is the goal-setting sheet they bring back to their first renewal class. The paper trail <em>is<\/em> the readiness signal.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Part Four: Verbiage From the Floor<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The black belt goal can&#8217;t live only in the office at renewal time. It has to be in the air during every class, taught from the floor by your instructors. This is what I call <strong>selling from the floor<\/strong> \u2014 weaving black belt verbiage into ordinary classes so consistently that the vision becomes part of the culture.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The mechanism I love is using the signs on your walls as teaching tools. Plenty of schools put up black belt verbiage and then never reference it \u2014 which is a waste. I used those signs as instructor tools. In the middle of class I&#8217;ll ask, &#8220;How many of you have seen this sign? Who can tell me what it means?&#8221; And the hands go up, and a student explains it. That&#8217;s how you get the verbiage to sink in. You need enough signs on the walls that an instructor always has something to point to.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This is also how you audit your own teaching. When I visit a well-run school and ask the students, &#8220;Who can tell me one of the four laws of concentration?&#8221; \u2014 every hand goes up. I know the instructor&#8217;s been doing his job. I ask another school&#8217;s students, &#8220;Who can tell me what it means that a black belt is a white belt who never quits?&#8221; \u2014 hands up. But if I ask those questions and the hands <em>don&#8217;t<\/em> go up, it means one of two things: they&#8217;re not confident enough to say it, or they don&#8217;t know the answer and are afraid to speak. Either way, the verbiage isn&#8217;t landing.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The best teachers I ever had weren&#8217;t the ones who lectured the whole hour. They were the ones who asked questions and made students repeat the material back, because that&#8217;s the only way you know the information is actually sinking in. So train your staff to teach by asking, not just telling. A word of caution though: don&#8217;t talk the entire class. When I demonstrate this verbiage in a Friday-or-Saturday teaching session, I deliberately use about a week&#8217;s worth of language in a single day so my staff can see all of it \u2014 but in normal classes you sprinkle it out. The point is consistency, not a lecture.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Get the Owner Out of Being the Only Voice<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">You can&#8217;t be the only one delivering the verbiage. The way I develop instructors is a simple ladder: first they practice in the school, role-playing the real thing \u2014 not &#8220;well, what I usually say is,&#8221; but actually doing it. Then I do it live and they watch. Then they do it and I watch. Once I can see they&#8217;ve got it, I put them in charge of teaching the next new instructor \u2014 they do it, the new person watches, then they watch the new person. That&#8217;s how the Engine keeps running when you, the owner, step off the floor. Record the strong teaching sessions and have any staff who missed them watch the video, so the standard is preserved and repeated.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Part Five: The Goal-Setting Season<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The first four parts run continuously. The fifth part is the twice-a-year sweep that ties them together and guarantees nobody falls through the cracks. Internally I&#8217;ll call this a blitz \u2014 but you never, ever say &#8220;blitz&#8221; to the students. To families, it&#8217;s always <strong>Goal-Setting Season<\/strong>.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Run it twice a year, timed around the school calendar. The pre-summer season lands in roughly April-May-June \u2014 before school lets out, before families scatter for vacation. The end-of-year season lands in November-December, when students are naturally setting goals for the coming year. One of my coaching team members brands the end-of-year sweep &#8220;Black Belt Goal-Setting Season&#8221; and the pre-summer one &#8220;Train for Life,&#8221; with its own little logo \u2014 same exact process, different face on it, so it never feels like you&#8217;re running the identical program twice.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Why It&#8217;s an Organizational Tool First<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Most owners think the blitz is a motivational event. It is \u2014 but its real power is <em>organizational<\/em>. When you&#8217;ve got 126 students to process, you cannot hold all of them in your head and remember to ask each one. The Goal-Setting Season is the structured sweep that runs the entire student base \u2014 not just the basics up for renewal, but everybody. Anyone who needs to move up a level moves up. Black Belt Club to Leadership. Leadership students offered a pay-in-full. And critically, the student who&#8217;d be a great renewal but would otherwise have been forgotten gets caught. The worst thing you can do is miss an A-student because you weren&#8217;t organized. Send structured letters, emails, and texts. Run each family through past-present-future. As you do, the A&#8217;s, B&#8217;s, and C&#8217;s sort themselves out and you get them into the right space. There&#8217;s a bonus, too: the season is where you build the family&#8217;s vacation plan, so whether it&#8217;s summer or the holidays, you&#8217;ve already got a plan for when they come back and what they&#8217;ll train in the meantime. As I tell my members, it covers a lot of sins.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Math of &#8220;Don&#8217;t Chase the Last 25%&#8221;<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Now, the part that frees you. You do not need 100% renewals. You need about 75% \u2014 and honestly, even 50% with the right price point builds a million-dollar school. The reason we don&#8217;t chase everyone is simple: you work way too hard for that last 25%, and that effort is better spent keeping your current students from dropping out and getting the ready ones renewed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">So when you face a stack of 126 renewals, don&#8217;t think &#8220;25 this month, 25 next month.&#8221; Think in <em>tiers of readiness<\/em>: hit the most motivated 25% first, because they&#8217;re already ready \u2014 you just have to ask. The Engagement Markers and the Vision Trail already told you who they are. The student covered in stripes, the family that turned in the vision sheet, the parent who signed every worksheet \u2014 those are your &#8220;now&#8221; group. Work down from there.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And here&#8217;s the diagnostic that exposes whether your problem is readiness or simply asking. When a school does four or five renewals a month, I ask how many renewal conferences they held. If they held six or seven to get five, the problem is they&#8217;re not <em>asking<\/em> \u2014 because if they&#8217;d qualified and asked fifteen or twenty, they&#8217;d have gotten ten or twelve. With a base as large as 126, you should be running at least 25 renewal conferences a month. Spend the first two weeks prepping and pre-framing, then the last two weeks closing \u2014 putting people through their first class, second class, and renewal conference class. Just like you can&#8217;t enroll a new student well without an intro, you can&#8217;t renew well without running them through a couple of classes first. A strong renewal video can short-circuit some of that by hitting the emotion \u2014 people buy on emotion, then justify with value \u2014 but the live experience is what closes.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">How the Five Parts Run as One Engine<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Put it together and you can see why I call it an engine rather than a checklist. The Twelve-Month Frame sets the expectation and protects your pricing. Engagement Markers give you a live, belt-by-belt readout of who&#8217;s committed. The Vision Trail converts that engagement into written commitment. Verbiage From the Floor keeps the black belt goal alive in every class so commitment keeps building. And the Goal-Setting Season sweeps the whole base twice a year so nobody is forgotten and everybody who&#8217;s ready gets asked.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When all five are running, the renewal conference stops being a sales pitch and becomes a formality \u2014 you&#8217;re confirming a decision the family already made on the mat months ago. That&#8217;s the whole point. You convert the ready, you don&#8217;t burn out chasing the unready, and your school quietly compounds toward a $400-plus average student value. A crowded basic roster becomes a profitable black belt school.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Frequently Asked Questions<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">How do I renew a basic student who&#8217;s locked into a low price for the rest of their contract?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">You can&#8217;t change the terms of an existing contract \u2014 once they&#8217;re signed at that price, you live with it until it expires. What you <em>can<\/em> do is incentivize an early upgrade into the black belt program. If they&#8217;d pay, say, $697 for black belt at the natural end of their term, offer to start them now at a lower figure like $497. But only do this once the student genuinely wants to be a black belt and has it in writing on a vision and goal-setting sheet. If they don&#8217;t want it, don&#8217;t discount \u2014 you&#8217;ll likely lose them at term&#8217;s end anyway, and that&#8217;s fine. The lesson is upstream: never sign anyone to a basic program for more than one year, so this trap doesn&#8217;t recur.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">How can I predict who will renew before I even talk to them?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Look at their belt and your graduation results. Students covered in character stripes \u2014 earned from homework worksheets a parent has to sign \u2014 and who collect medals at graduation are your easy renewals, because the whole family is visibly engaged. Students with bare belts and no awards signal a disengaged family and a hard renewal. If most of your floor has bare belts, you&#8217;ve diagnosed your renewal problem: fix engagement first. This readout lets you tier your renewal list and ask the most-ready 25% first instead of working in enrollment order.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Do I really need to run a renewal &#8220;blitz,&#8221; and how often?<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Yes \u2014 run it twice a year, and never call it a &#8220;blitz&#8221; in front of students; call it Goal-Setting Season. Because basic students are on a one-year membership, two seasons (roughly April-May before school lets out, and November-December for new-year goals) hit every student twice during their year, on top of your normal monthly renewal process. Its biggest value isn&#8217;t motivation \u2014 it&#8217;s organization.
