I had in-depth conversations with about 15 martial arts school owners last week. Some were grossing $50,000 to $70,000 a month. A couple had slipped from $400,000 a year down to $250,000. A few were in the $6,000-to-$10,000-a-month range. After also reviewing the situations of 30 or so other schools, I keep arriving at the same conclusions about what really limits a school owner — and most of it comes down to discipline and martial arts school staffing<\/strong>.<\/p>\n

Are You in the “Alarm-Clock Army”?<\/h2>\n

I once heard the phrase “the alarm-clock army” — those of us who still set an alarm because we have a responsibility to perform, to produce, to be punctual and professional, and to pursue excellence. It stuck with me, because so many owners I talk to have quietly resigned from that army.<\/p>\n

Here’s the pattern: an owner hits a number that pushes them just beyond their comfort zone — sometimes $50,000 to $70,000 a year, sometimes into the low six figures — and then mentally checks out and semi-retires on the job. Immediately the numbers slip. And what do most of them do next? They blame the economy. They blame their students for having no money. All the while, they’ve forgotten the alarm clock. They got comfortable, stopped taking action, and went looking for a good excuse.<\/p>\n

The Disney Lesson<\/h2>\n

When Michael Eisner and Frank Wells took the helm at Disney, they inherited a sleepy 9-to-5 culture where, by Friday afternoon, the executives were already gone — many to the golf course. Jeffrey Katzenberg started scheduling movie-production meetings for Sunday mornings. The executives who’d gotten lazy left in a huff. What followed was the studio’s biggest string of hits since Walt died. Culture follows the standard the leader is willing to set — in a movie studio or a martial arts school.<\/p>\n

Three Deadly Staffing Mistakes<\/h2>\n

The single biggest constraint I see on growth is staffing. Owners tend to make three deadly mistakes.<\/p>\n

Mistake #1: Hiring Low-Quality People<\/h3>\n

Too many owners hire only from within — the person who’ll work cheap, or who’s been “loyal” for years — and then suffer low results. As the old saying goes, you can’t teach a pig to sing; it wastes your time and irritates the pig. Hire for intelligence, drive, charisma, and the ability to get things done — not just athletic talent. Your staff has to be a product of the product. Ask yourself: if you were the parent on the bench, would you pay premium tuition so your child could grow up to be like this instructor?<\/p>\n

Mistake #2: Too Much Head Count<\/h3>\n

Owners stack up several part-timers — including high-school students — to do work that one quality full-time person should own. Three part-time instructors do not equal one full-time professional focused on results. A school that performs needs two<\/em> high-quality full-time people: a full-time program director (often the owner) and a full-time head instructor. Neither should be a teenager, a full-time student, or someone juggling a second career.<\/p>\n

Mistake #3: Underpaying Your Best People<\/h3>\n

When owners finally find a quality person, they underpay them. If someone will work for $7 to $10 an hour, that’s usually a sign it’s the wrong person. I typically start full-timers at $30,000 to $40,000 a year in base salary, or 10% of the gross — whichever is greater. If they only earn the base for more than a month or two, I’m already looking for their replacement. You want people capable of earning $50,000-plus and willing to work hard to get there.<\/p>\n

What Is Your Time Actually Worth?<\/h2>\n

A coaching client once told me, almost in the same breath, that he was frustrated he couldn’t break $12,000 a month — and that he was thrilled to be enrolling personal-training clients at $80 an hour. So I asked him to grab a calculator. We divided $12,000 a month by 4.2 weeks, then by 40 hours: just under $80 an hour. He had unconsciously valued his time at $80, and that’s exactly where his school was performing.<\/p>\n

Then I asked where he wanted to be in 90 days. “$30,000 a month.” Working backward, every hour he touched had to be worth about $180 for that to happen. To reach $50,000 a month, each hour must be worth $300. The lesson: stop trading your highest-value hours for $80 tasks. There are plenty of activities — marketing, enrollment, building your team — worth $180, $300, or more per hour when you work on your school instead of merely in it.<\/p>\n

Don’t abdicate responsibility for your results. Hire two high-quality full-time people, pay them like professionals, hold the standard, and protect your highest-value hours. Wake up every day knowing — like the antelope and the lion — that you have to run. Your version of running is marketing and leadership, every single day.<\/p>\n
