They don’t. They have a process problem that shows up at the enrollment conference and gets blamed on the program director. When a prospect tells you “it’s out of our budget” — both the initial and the monthly — that is almost never a real budget answer. It is a symptom of an enrollment conference that disclosed too much, too fast, in the wrong order, without ever locking the doors behind the prospect on the way in.

The good news is that the martial arts enrollment conference is one of the most predictable, scriptable, repeatable parts of running a school. When you run it correctly, you should almost never hear “I can’t afford both,” because you will never get to the price of the initial tuition until the prospect has already told you the monthly works for their budget. This article walks you through the exact four-part structure, the language to use, the language to avoid, and how to get both decision-makers in the room so the enrollment actually sticks.

Why Your Enrollment Conference Falls Apart Before It Starts

Here is the single biggest mistake I see: owners and program directors disclose price prematurely and disclose everything at once. They blurt out “it’s eight hundred dollars to enroll and three ninety-seven a month on a twelve-month contract,” and then they wonder why the prospect chokes.

The right way to think about the martial arts enrollment conference is the way a former colleague of mine described it: you are sitting in an office, and as you move through the conversation, you are gradually closing and locking doors. By the time you present price, every other door — time, health, permanence in the area, schedule — is already closed and locked. There is nowhere left for the objection to hide.

Disclose one thing at a time. Never put a calculator on the table. The moment you pull out a calculator, the moment they get confused, the moment you start negotiating — that kills the sale. Your job is to keep it smooth, keep them comfortable, and never confuse them.

The Four-Part Structure of the Enrollment Conference

Divide the enrollment conference into four pieces: prequalification, the evaluation, the checklist of closed doors, and the price presentation. Run them in that order every single time.

Part One: Prequalification

Before you do anything else — before you sit anyone down, wherever you are physically doing the conference — have the conversation about whether this is something the student actually wants to do.

For a child, it sounds like this: “Has Joey been enjoying class? What is it you’ve decided you wanted me to help you get out of the program? I know you went through and found that Tuesday and Thursday are going to work best.” That is all prequalification. You are confirming desire, motive, and schedule before you ever talk about money.

Part Two: The Evaluation and Feedback

I use a sheet with a grid that evaluates attitudinal qualities first, then physical ones — speed, power, enthusiasm, fitness, flexibility, discipline, respect, balance. Frequently the instructor who taught the class fills it out and hands it to me, so I can say, “Ms. Garcia went through a thorough evaluation, and here’s what she came up with. Let me walk you through it.”

Lead with attitude and effort: “Joey is really enjoying class, put a lot of effort in, attitude was really good. Discipline and respect still need a little work — he’s trying to remember the yes sirs and no sirs and where to bow, and that’s natural, this is all new for him.” Then move to the physical: “Flexibility is about average for a nine-year-old. Speed and power were pretty good because he’s trying hard. Balance is okay. This gives us some things we’ll want to work on physically right away. But overall, he was attentive, focused, and doing great for a nine-year-old. Does that match what you guys were thinking?”

Notice what this does. You are demonstrating individual attention, you are pre-framing the program as a long-term developmental process, and you are handling the “he seemed to lag behind the others” concern before it derails you: “He was in a beginner’s class, and some of those students are up to sixteen or twenty classes. For his first regular class, he was doing great.”

Part Three: Closing the Doors With a Quiet Checklist

Now you systematically remove every excuse without making it feel like an interrogation.

Health: “You mentioned he’s a little asthmatic — if he ever needs the inhaler, that’s not a problem. Other than that, no health issues that’ll get in the way? No. Great.” Health can no longer be the excuse.

Permanence: “You guys are pretty permanent in the area? Any likelihood of moving or transferring? No, we’ve been here for life. Great — so at least for the next year he’s in good shape, and really we’re looking at following through to black belt and beyond.” Moving can no longer be the excuse.

Schedule: “Tuesday and Thursday work for the regular classes? Anytime that doesn’t work — back-to-school night, vacation, he’s sick — you can use any of the other classes that week as a makeup. We run classes six days a week.” Time can no longer be the excuse.

Budget (monthly only): “On average it’s going to be three forty-seven to three ninety-seven a month. Is that going to work okay for the budget?”

That last question is the hinge of the entire conference. There are only three answers. One: “Not only no, hell no.” Two: they choke a little — Dad looks at Mom, Mom looks at Dad, and somebody says, “If he’s going to be serious, we can do it.” Three: “No problem.”

If they say “no problem” too fast, feed it back to make sure they’re not just trying to move you along: “So three ninety-seven is going to be fine for the budget? Everything’s good there? Oh yeah, no problem.” Now the monthly door is closed and locked.

Part Four: The Price Presentation

Only now do you present the initial tuition — and you do it inside the long-term frame, using a simple sheet with an arrow showing the path to black belt.

“Joey’s nine now, so he could be a black belt by eleven or twelve, then continue to second and third degree. What we do is start with a trial enrollment — it’s only about a quarter of the way to black belt to begin with.” Watch your body language as you mark it on the page. “That lets us evaluate and make sure we feel comfortable approving Joey to train to black belt and beyond. As we discussed, monthly tuition is three ninety-seven. Typically it’s eight hundred dollars to enroll, but since you came in from [referral source], if we finalize the enrollment today we’ll give you a four-hundred-dollar discount — so it’s just four hundred to get started, plus the first month. How would you like to take care of that?”

What can they really say at that point? You have already locked every other door.

Handling the Two Types of Money Objection

When you do hit a money objection after running this process correctly, understand that there are only two kinds: objections about value and objections about budget. If your intro process did its job, you should almost never get a value objection. People should be telling you, “This is worth way more than you’re charging — I just can’t figure out how to fit it into the budget right now.”

When that happens, the mistake program directors make is being afraid to ask one more question. I once walked into a school where my new program director was stuck — the prospect said she couldn’t afford the monthly. I simply asked, “Tell me what’s going on.” She said, “He’s in ski lessons, six hundred a month, and I can’t do both right now.” I asked, “How long do the ski lessons go? Another six weeks. Okay — so after the ski lessons it’s fine? Yes. Can you do the initial tuition now to get started? Yes. Great, we’ll just push the monthly out a month.” Done. The program director was stuck only because they were afraid to probe.

Ask, and you will hear the real answer: “I just blew the transmission, it cost forty-eight hundred dollars.” “Dad got laid off, just got a new job, we’re catching up.” “I get a promotion in ninety days, it’s tight right now.” Every one of those has a solution:

Stair-step the tuition: “Why don’t we do two ninety-seven until October, then three ninety-seven after that? Oh, can you do that? Sure.”

Balloon payment: common on renewals — “My annual bonus is ten thousand in February, I could pay it off then. Great.”

Push the start date: “Let’s just start September first. Oh, can you do that? Sure.”

Sometimes the root is simply that they’re broke, and you can’t fix broke. But far more often, the budget objection dissolves the moment you stop being afraid to ask, “What’s going on?”

You can read more frameworks like this in my Sales & Enrollment library, which goes deeper on the full intro-to-enrollment system.

A quick resource before we go further: if you want the complete blueprint for filling your school with qualified prospects — so your enrollment conference has plenty of people to run — get “Six Simple Steps to Add 100 Students to Your School” free at FillYourSchool.com. It pairs perfectly with everything in this article.

The Two-Lesson Intro Process and Getting Both Parents in the Room

For kids, I strongly prefer a two-lesson intro process over a one-lesson intro. The single biggest reason is this: I will not run the enrollment conference without both decision-makers present, and no matter how much you prep, very often Mom shows up with the child and no Dad in tow. A two-lesson process buys you more time to educate, more time to send information home, more video to feed them — and a second scheduled appointment where you can engineer both parents being there.

Here is the principle, and it is non-negotiable in my experience: enrolling Mom without Dad falls apart far too often. It does not matter whether the parents are married or divorced. Mom says, “I can take care of everything,” meaning she once enrolled their daughter in dance lessons for seventy-nine dollars and handled it fine. What she doesn’t know is that this is a more robust program, you’re going to ask for eight hundred dollars, and it’s a twelve-month commitment. So you take her word for it, run the whole conference, and at the end she says, “I didn’t realize it was going to be that — I’ll have to talk to his father.” Or she signs, goes home, hands the contract to her husband, and he blows his top. Now you get the cancellation call. I’ve literally had a fiancé I didn’t know existed call to threaten me, and a husband show up in person because I “talked his wife into something.”

In most cases, about eighty percent of the decision is Mom — but Dad holds veto. And beyond the enrollment, what matters more long-term: enrolling them or keeping them? Keeping them. Renewing them or rolling them once? Renewing them. If you don’t get both parents involved, the dropout rate is higher, the renewal rate is lower, and the odds of following through to black belt collapse. With divorced couples it’s worse — the uninvolved parent will actively sabotage: refusing to bring the kid to belt graduations on their weekend, bad-mouthing your style, telling the kid he should be doing MMA instead.

How to Actually Get Both Parents There

Schedule the intro later in the day. A 5:30 intro is too early. The ideal time is 6:15 or 7:00, because one parent often works until 5:00 or 5:30. Weekends help too. During summer, kids are out of school, so scheduling is even easier.

Never tell Mom you “require her husband.” There is no surer way to anger a woman than to say, “We can’t talk to you without your husband here.” Instead, frame it around everyone: “We require both parents, plus anyone else involved in the finances, transportation, or the decision.” If Dad’s the one in front of you, you require both parents. If Mom’s in front of you, you require both parents.

Feed the requirement back at every touchpoint. When you schedule the next lesson and Mom says, “His dad can bring him Tuesday,” respond: “Now, keep in mind we need both of you here. Is Tuesday going to work for both of you? No, I work that night. Okay — could you do Friday or Saturday morning? We can do Saturday. Perfect, let’s do the Saturday class at eleven, if that’s good for his dad and for you.”

Use the confirmation call the same way. “Hi Mr. Jones, we missed you last time — we’ve got Joey for class tonight at seven. Is that still good? And is that a good time for you and Mom to both be down? Oh, she got called into work. Okay, let’s have Joey do class tonight, but let’s find a time you can both come down for the evaluation. We’ve got a class Friday at 6:15 and Saturday at eleven — are either of those good for both of you?”

My printed enrollment-conference sheet says it in twenty-four-point type: both parents must be present for the enrollment of a child. Adults are encouraged to bring any family member affected by the time or financial commitment. And on that sheet I also ask the family to consider enrolling together — a high percentage of children who enroll have one or both parents staying in class with them, and the child does dramatically better when the parent trains alongside them.

Why You Can’t Just Send a Link and Hope

The urgency tactic of “here’s a link, sign up tonight before it expires” is a weak last resort. If I have the prospect in front of me, I can answer every question and drive to a yes or no. The moment they leave, every foot they get away from the school, their enthusiasm drops — exactly like buying a car. I have personally walked away from a Mercedes and a Porsche purchase, fully ready to buy, only because the salesman let me out the door without closing. They are never more excited than when they’re standing on your floor. Lock the office door, metaphorically, and don’t let them leave without a yes or a no.

If you do offer the incentive, do it in person and in language that reinforces selectivity: “Typically it’s eight hundred to register, but if we finalize the enrollment today, we’ll give you a four-hundred-dollar discount.” Not “sign up on your own with this link.”

Stop Blaming the Program Director: Sell From the Floor

Here’s the part owners hate to hear. Before a prospect ever walks into that office, they have to be sold from the floor. If your program director is getting a lot of no’s, it usually isn’t because they’re bad at closing — it’s because the prospect never saw the value during the lessons.

The intro classes have to deliver. The instructor must be in the first class, the prospect must come back for the second, and the child should earn their white belt on the second lesson — which about ninety-five percent will, if they completed the simple homework (memorize the student creed, complete three acts of self-discipline at home). That white belt isn’t a participation trophy; it’s part of the qualification process. If a family won’t even do what we ask to earn a white belt, we genuinely don’t want them in the school, because a problem parent who doesn’t see the value will bad-mouth you even after you’ve got their money.

The most powerful selling tool from the floor is social proof — video, audio, and written testimonials from other parents talking about how the program changed their child’s discipline, respect, and confidence. Prospects discount your claims because they know you want the sale. They believe other parents.

Watch the Hole in Your Bucket: The Stats That Tell the Truth

If you’re getting a hundred leads and only nine or ten enrollments, the problem usually isn’t the enrollment conference at all — it’s a hole somewhere earlier in the bucket. Track every stage: leads, appointments, first intros, second intros, enrollment conferences held, and enrollments closed.

In one real example, a school had forty first intros — the hardest part — but only nine or ten enrollments. They assumed the program director was failing. When we broke down the numbers, only twenty-eight of forty came back for the second lesson, and only eighteen of those twenty-eight actually had a conference. Their close rate on conferences was completely normal at fifty to sixty percent. The real problem: they were losing students between the first and second intro, and between the second intro and the conference. If you have forty first intros, you should have at least thirty-eight conferences — and that gives you the twenty-plus enrollments you need.

This is why the math compounds. Average twenty to twenty-five enrollments a month with a dropout rate under two percent, and you’ll net roughly fifteen new students monthly — starting a year at a hundred students and finishing close to three hundred. At a healthy student value, a three-hundred-student school is a six-figure-plus operation, and most of that incremental growth drops straight to the bottom line.

Key Takeaways

The martial arts enrollment conference has four parts in strict order: prequalification, evaluation/feedback, the quiet checklist that closes every door, and the price presentation. Run them the same way every time.

Disclose one thing at a time. Never present the initial tuition until the prospect has confirmed the monthly works for their budget. Never put a calculator on the table.

There are only two money objections — value and budget. If your floor process works, you’ll rarely face value objections. For budget objections, ask one more question and use stair-stepping, balloon payments, or a pushed start date.

Use a two-lesson intro for kids and get both decision-makers in the room. Enrolling one parent without the other is the leading cause of cancellations, low renewals, and dropouts.

Sell from the floor with great intro lessons and social-proof testimonials, and have the child earn their white belt on the second lesson as part of qualification.

Track your stats stage by stage to find the hole in your bucket. The problem is usually earlier than the close.

If you’re ready to fix your enrollment process and fill your school, do two things today.
