If you run a healthy school with good retention, a properly executed renewal blitz combined with a correctly structured leadership tier can do something that sounds impossible until you do the math: it can double your gross. Not by adding a single new student. By moving the students you already have up into programs they should already be in.

I have watched this play out in million-dollar schools for decades, and the pattern is always the same. The owner is overthinking the “how” while ignoring how compelling the math is. So let me walk you through exactly how the renewal blitz works, how to build a leadership tier without blowing up your schedule, and how to run the renewal conference that turns all of it into cash.

The Math That Should Keep You Up at Night

Let me make this concrete with a real situation. Picture a school running about 350 students. Say roughly 234 of them are on the black belt program but not on leadership, and another 120 are not renewed at all. You have, literally, well over a million dollars sitting in that list waiting on a renewal blitz.

If it were me, I would break it into two chunks. Spend September and October moving all the black belt students up into leadership. Then spend November and December moving all the unrenewed students up into a renewal. You could realistically produce a $250,000 October, followed by a $300,000 November, followed by a $400,000 December. That is not a fantasy number. One of my members, Krista, did $215,000 in renewals one November and $230,000 the next November out of a single school. When the owner in this situation told me, “I think I can double our gross by adding the third tier,” my answer was simple: “Without a doubt.”

Adding one program — one class structure — can double your gross. That is the power of a renewal blitz layered onto a leadership tier. The “how” is much simpler than people make it feel.

Why the Renewal Blitz Lives at the Heart of the Million-Dollar School Model

A new enrollment is a wonderful thing, but enrollments are expensive and slow. Renewals are the engine of the million-dollar martial arts school because the relationship, the trust, and the results are already in place. You are not convincing a stranger to try martial arts — you are helping a committed student make a decision about how far they want to go.

That is why a concentrated renewal blitz — a defined window where you systematically meet with every qualified student and present the next level — produces those staggering monthly numbers. The students are already there. The value is already delivered. The only thing missing is the conversation. Krista’s story captures it perfectly: she crashed a millionaire-group meeting before she had earned her spot, I told her offhand that she’d “better be a million-dollar school the next time I see you,” and three months later she ran a renewal blitz, did 215 renewals that November, and crossed the million. The blitz did that.

Building the Leadership Tier Without Adding Time

Here is where almost everyone gets stuck. They have a basic program and a black belt program, and they want to add a top tier — call it leadership — but their existing class slots are already full. So they reach for the obvious wrong answer: add a third day, or a special “leadership night.”

Do not do it. Understand the single biggest objection you ever face in this business, whether it is enrollment, renewal, or upgrade: the objection is time, not money. If my benefit is “you now get to come three days a week” or “you get an extra two hours once a week,” that becomes the objection, not the benefit. The real cost of a one-hour class to a parent is not one hour — it is getting everyone in the car, fighting 30 minutes of traffic, parking, schlepping the gear up the stairs, taking class, and schlepping it all back. A one-hour class is really a two-and-a-half-hour chunk out of the day. Add a separate “black belt club night” and you create two new problems: the time objection, and the schedule conflict — Thursday is church, or the mentorship, or cross-country, and now your one extra night collides with the one other thing they do.

And do not try to solve it with “you can watch it on Zoom or video.” A video backup is useful, but as a primary delivery it does not work. For at least a couple more years, a large slice of the population has a bad taste in their mouth from remote everything during COVID. Look at Mirror getting bought and shut down and Peloton’s numbers crashing. What seemed like a good idea pre-COVID is a bad idea after it.

So the rule is: whatever level of renewal you are delivering, you accomplish it inside the same two classes a week. Nobody objects to that. The way you make room is by compacting, not extending.

How the Class Structure Actually Works

Here is the structure that has worked in my schools and in Master Smith’s schools for decades. The basic class stays a clean 45 minutes. Once a student is renewed, they move into a level class. In those renewed classes, the first 45 minutes is black belt material; the final 15 minutes is exclusively for the leadership students. So a black belt student’s class is 45 minutes, a leadership student’s class is an hour — same room, same schedule, no extra trip.

When you transition an existing school into this, you do not eliminate any curriculum. You compact it. All the reading assignments, goal-setting, and character material that you used to deliver as a 20-minute lecture become two or three minutes of class. You give the assignments as homework. Then leadership students get the extra, more-focused layer in that final 15 minutes. Done correctly, the ripple effect on the transition is minimal because you never take anything away — you just tighten the structure.

And do not leave students bottlenecked in the basic class for a full year if you do not have to. In our schools, a renewed student moved into the level-one class after just two belt cycles — white to gold, gold to orange, roughly two months each, about four months total. Master Smith kept them in basic a bit longer because moving them too early overwhelmed students who hadn’t yet locked in the fundamentals. Either way, the move into the renewed-level class is earned, which makes renewal feel special: “I got renewed, so now I get to go into that class.”

The Curriculum Reality: You’re Not Adding Everything, You’re Adding More

When owners hear “leadership tier,” they panic about inventing years of new curriculum. Relax. The truth is your students on the way to black belt are already doing an enormous amount: psychology of winning, maximum achievement, the seven habits, the West Point way of leadership, awaken the giant within, unlimited power, goal-setting sheets, visualization posters, monthly lessons per belt. It was never “none of it versus a lot of it.” It is “some, then more, then more highly focused.”

When I added the leadership component, I did not reinvent the wheel — Master Harrison said it eloquently at our last event: there is no reason to. The personal-development material was already there; what was missing was leadership and communication — how to lead a team, lead a large group. So I layered in two simple, workbook-driven Maxwell books — the laws of teamwork in year one and the laws of leadership in year two — and then kicked off the actual instructor-training process in year three. I picked those books on purpose: simple chapters, exercises, easy to teach to a five-year-old or a ninety-five-year-old, in one- or two-week segments. We did two chapters a month, rotating on an eight-to-twelve-month cycle.

Best part: most of the leadership delivery is self-directed. Students come up and explain their takeaways — “what’s the law of the chain?” — to the rest of the class. The instructor directs the takeaway; the students do the presenting. By years two and three they’re teaching it to each other, and that becomes the on-ramp to “here’s how you teach a group, here’s how you teach a class.”

And you do not need to build it all before you launch. The story I tell on myself: when I sold off all my programs and had to rebuild curriculum, I thought I was going to make up three months of material — and ended up doing four years of it. You do not have to do that. Just make sure the next cycle is figured out before the current one ends. Stop getting caught up in “how do I make this sustainable forever.” Build the next cycle, then the next.

Transition It as a Renewal, Not a Penalty

The risk at the transition is real, and you must respect it. If you simply convert your black belt club into leadership, you risk telling the students who choose not to renew that you are taking away material they already committed to — “pay me an extra $200 a month or you lose this.” That is the trap. Later down the line it is never an issue, but at the moment of transition it is.

So you wean it in over time. Start by pulling year-one material into leadership-only, then year two, then year three. As students move up, you gradually shift material out of “black belt” and make it exclusive to “leadership,” and you grandfather existing students into favorable tuition. Done right, you end up with 75 to 90 percent of your students renewing into leadership at the start, and that same ratio going into the more expensive program on an ongoing basis. The fear of “a few people up here and a whole crowd down here” actually reverses — most of your students end up at the higher level, and only a small number remain at the bottom.

The Renewal Conference: Commitment First, Price Last

None of this works if you botch the renewal conference. The most important thing I can tell you is that the conference is about an emotional commitment to following through, not about money or contract terms. Here is the order that works.

First, do not even call it a renewal. Set up a progress check. Before that progress check, make sure the student has done a recent vision sheet — the one with the bubbles around the child doing a kick, capturing what’s in their head, and a section at the bottom for what the parents see in their child. As Master Smith teaches, that vision sheet gives you a complete picture of where their head is at that moment — better insight than you got at the enrollment. Use it during the evaluation to reflect their own goals back to them.

Second, take the buying temperature exactly the way you do at enrollment. “How are you liking class? Have you set a goal to follow through and get to black belt and beyond? If you haven’t really sat down and set that goal, now’s the time.” You are reading whether the response is lukewarm, enthusiastic, or somewhere in between. I only ever present price to someone who has said, “Yes, we’re going to follow through, we’re going to be a black belt — how do we do it?” If they are not committed, there is no reason to present a renewal option; presenting price to a lukewarm student just pushes them to make a decision they were already wobbling on.

Third, only after the commitment is locked do you talk pricing — and you attach a real deadline. If you give a deadline more than about six weeks out, it does not register as a deadline at all. I want it shorter — three weeks, four weeks, two weeks, “the belt graduation a week from Saturday.” Do not make the deadline “whenever your current program ends.” A new-program launch date like November 1 is a perfect, short, real deadline.

ABC Your Students Before You Blitz Anyone

Before you launch a blitz or a new program, you run progress checks with everyone — but in the right order. The pre-step is what we call ABC-ing your students. Sit down with your team and grade every student: How active or inactive are they on attendance? Are they an A, B, C, or D in class? With the parents? When you launch something new, you do your progress checks with the A’s and A-pluses first, and you save the C’s and D’s for last — and your mission with the C’s and D’s is to turn them into A’s and B’s before you get to them.

This is not a once-a-year, blitz-only exercise. Do it every month and keep it updated. It is both your renewal engine and your customer-service engine — it surfaces things like “the dad had a heart attack last week, did everyone know that?” Even for a student who is paid in full for the rest of their life, the ABC list is how you stay a good business. Once you’re in the rhythm, it does not take long.

After a student renews, the progress-check cycle continues on the same rhythm as belt progress — every two or three months. Some are quick five-minute chats in the bleachers next to Mrs. Jones giving feedback on Joey; some go deeper because something surfaces. Most are quick.

Pricing, Grandfathering, and Not Apologizing

You will have month-to-month students and students on older, lower rates. When you launch a new program, bump them to the new structure with a deadline, and grandfather your loyal renewing students into favorable pricing as a launch reward. When one of my members did exactly this, fifteen people renewed and were genuinely thankful and excited; a couple dropped, but those were people already on their way out.

Do not absorb their decision as your failure. There is a strange idea in this industry that if you charge X — especially to a month-to-month student — you are obligated to charge that same price forever. No other business on earth operates that way. Discount Tire sees me coming in the Porsche and charges me what tires cost today; I have never once said “twelve months ago I paid less.” A price increase does not require an apology.

And avoid the cognitive distortion of mind reading. If you’re afraid your longtime students will think a price change is “unfair,” ask yourself: did anybody actually say that? Usually no. When a student uses a price change as the trigger to quit, remember Keith Afton’s lesson: a percentage of people complain no matter what you do. Change the schedule, they complain; leave it the same, they complain. The price increase was just the convenient excuse, not the cause.

If you want the deeper system behind all of this — the program architecture, the renewal scripts, and the pricing psychology that build a seven-figure school — grab Six Simple Steps to Add 100 Students to Your School free at FillYourSchool.com.

Use the Renewal as Your Schedule Reset, Too

One elegant byproduct: the renewal blitz is also when you fix your schedule. Update the schedule, and make picking class times part of the renewal conversation, exactly like an intro. After the student commits to their goal, you say, “Great — here’s our new schedule launching in two weeks. Let’s pick your two times.” When they pick, conflict evaporates. When you instead throw a finished schedule at everyone and say “starts in two weeks, come whenever you want,” you get chaos — and “come whenever you want” is actually bad for retention. Master Clark’s bowling-league analogy nails it: nobody really likes bowling, but they show up because they have a scheduled time and a team they don’t want to let down. A scheduled class stays top of mind; “come anytime” makes it easy to skip.

Track attendance by class for a few weeks to find where the bottlenecks are — too many in the first year, too few somewhere else — and rebalance. Combine sparse levels, split overloaded ones, and use later time slots for your longer-tenured students who already prioritize martial arts more than a six-month beginner does. Breaking the basic program into a four-month block relieves the beginner bottleneck and feeds your advanced classes, which is exactly the structure that supports the leadership tier.

Key Takeaways

There is over a million dollars sitting in a healthy 350-student database. A two-phase renewal blitz can realistically produce a $250K October, $300K November, and $400K December.

The leadership tier can double your gross by itself — not by adding students, but by moving existing students up. Krista did $215K and $230K Novembers from single-school blitzes.

The biggest objection is always time, not money. Build the leadership tier inside the same two classes a week — 45 minutes of black belt, 15 extra minutes of leadership — never a third day or “watch it on Zoom.”

Compact, don’t extend. Turn 20-minute lectures into 2–3 minute segments plus homework, and layer the focused material into the final 15 minutes for leadership students.

You’re adding more, not everything. Use simple, workbook-driven leadership material; let students teach it to each other; build only the next cycle before the current one ends.

Transition it as a renewal, never a penalty. Wean material into leadership-only over time, grandfather loyal students, and expect 75–90% to renew up.

Run the conference in order: commitment first, price last. Set up a progress check, use the vision sheet, take the buying temperature, and only present pricing — with a short, real deadline — to committed students.

ABC your students monthly. Progress-check A’s first and C’s/D’s last, turning C’s and D’s into A’s and B’s before you reach them.

Never apologize for a price increase, and stop mind-reading. A percentage of people complain no matter what; the price change is the excuse, not the cause.

Use the blitz to reset your schedule — let renewing students pick their times, because scheduled commitments drive retention far better than “come whenever you want.”

The students who will double your gross are already in your building.
