Most owners run their renewals backwards. They spend all their time up top, chasing the blue belts and the advanced students, and then they wonder why their renewal numbers are soft and their leadership enrollment is even softer. Let me give you the two things that fix it: start from the bottom, and lead with leadership.<\/p>\n\n\n\n

White belts are the easiest \u2014 so start there<\/h2>\n\n\n\n

Here is the thing to anchor in for renewals: white belts are the easiest, and the longer it goes after that, the harder it gets. So when you are trying to build momentum, start from the bottom up, not the top down. That is the opposite of what most owners instinctively do.<\/p>\n\n\n\n

The trap I see constantly looks like this: I am talking to blue belts all the time and getting a low conversion rate, and meanwhile I am letting white belts become yellow belts become orange belts, because I am spending all my time up here at the top. That is backwards. Always start at the bottom and work your way up, because the easiest renewal in the building is the newest student who is excited and just starting to see progress.<\/p>\n\n\n\n

The two-week progress check system<\/h2>\n\n\n\n

Here is the system that keeps it from slipping. Everybody I enroll, I schedule for a two-week progress check. If they are ready, I renew them. If they are not, I schedule them for another two weeks, and then another two weeks. I keep the whole prep process and a rotating curriculum running in the black belt qualification class, and I just keep rotating it. That way the newest students are always moving toward their first renewal on a predictable cadence, and nobody quietly slips through to orange belt without ever having the conversation.<\/p>\n\n\n\n

Lead with leadership, fall back to black belt<\/h2>\n\n\n\n

Now the presentation, because this is where the money is. If your people are taking you up on the black belt program but not on leadership, that is backwards from my experience \u2014 mine has always run 75 to 80 percent leadership. I was actually trying to get it down to 50-50. The difference is entirely in how you present it.<\/p>\n\n\n\n

What I was always doing is simply presenting training to black belt via<\/em> the leadership program. The only reason we would ever drop to a plain black belt program is if the family genuinely could not swing one of the options financially. It was purely the fallback position, never the primary option. So I was never saying, “Black belt is $350 a month and leadership is $550 a month \u2014 which one do you want to do?” That question hands them the cheaper choice on a platter. It was always, “Most of our parents prefer the leadership program because of everything it is about and everything it includes. The way we typically structure the finances is X \u2014 will that work for the budget?” If the answer is no, you can question it a little more, and then ultimately fall back to black belt only if you truly need to.<\/p>\n\n\n\n

How to handle the one-off (the college kid)<\/h2>\n\n\n\n

You are going to get unique situations, and owners tend to get all beside themselves trying to figure them out. Take the classic one: a teenager heading off to college. First question \u2014 how far are they from black belt? If she gets her black belt in eight months and is off to school in fourteen, just do one more year of what you have been doing and call it a day. Do not overthink it.<\/p>\n\n\n\n

But if she says she is staying local and wants to keep training for her second degree, then have the honest conversation: “Our tuition has gone up dramatically \u2014 and it is not really about inflation, it is about massive improvements in the quality of the program. We can lock you into second degree, or it will be whatever our current tuition is, which is $497 a month, or a little discount for prepaying for a year.” Just be straight with them. And even on the college question, you can enroll them for second degree and make it cancelable if they move away. We have had students come in and train three months every year, and we help them find somewhere to train near school if they have the inclination and the ability.<\/p>\n\n\n\n

Do not let the one-off eat your week<\/h2>\n\n\n\n

Here is the real lesson. Do not spend a lot of time worrying about a unique one-off, or about something that got screwed up a few months back. We are all much better off figuring out how to get 20 more new people in the door<\/a> this week and cleaning up all of the renewals \u2014 from the bottom up \u2014 than agonizing over one weird situation. Start with the white belts, present training to black belt through the leadership program, keep the two-week progress checks running, and watch both your renewals and your leadership numbers climb.<\/p>\n\n\n\n
