This is the operations end: how the renewal actually gets managed, week by week, name by name. It starts with a sentence that should sting a little: <strong>if you don&#8217;t have a renewal list, you don&#8217;t have renewals.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The master list and the starred cards<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Build a master list of every student not yet in leadership. Rank each one twice \u2014 <strong>the child and the parent, separately<\/strong> \u2014 A, B, or C. The child&#8217;s grade reflects engagement: stripes on the belt, sheets coming back, effort in class. The parent&#8217;s grade reflects responsiveness. And here&#8217;s the gate most owners miss: <em>a C parent means the child isn&#8217;t renewable yet, no matter how engaged the kid is.<\/em> Before you can renew that family, your job is to move the parent to an A \u2014 more personal contact, more spotlighting of their child, more proof.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">From the master list, pull this month&#8217;s focus list \u2014 about 15 names \u2014 and put a small star in the corner of each one&#8217;s class attendance card. Now every instructor holding cards knows exactly who gets the extra attention this month: pre-frame them, double-check their folders, spotlight and showcase them, ask the goal questions (&#8220;who&#8217;s set their goal for black belt?&#8221;). The list also audits your staff: if their 15 picks keep stalling, you&#8217;re looking at a judgment problem or a prep problem, and now you can coach it. The monthly goal from a 15-name list: <strong>10 renewals \u2014 a quarter of a million dollars in contract value.<\/strong><\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Timing: the first four months are the window<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">When&#8217;s the best time to renew a student? <strong>When they&#8217;re ready \u2014 and readiness peaks early.<\/strong> Renew in the first four months and you&#8217;ll convert 60\u201370%. Wait, and months four through ten add maybe another 5\u201310%; after that, you&#8217;ll catch the occasional straggler. Excitement is the asset and it depreciates. That&#8217;s also why the recommendation is public: the letter of recommendation \u2014 print it like a diploma or on school stationery \u2014 presented in front of the class with applause, then straight to the parent to book the renewal trial.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The renewal trial: never close without classes<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">You&#8217;d never enroll a walk-in for a year without trial classes \u2014 so don&#8217;t ask for a six-year commitment without them. Three or four trial lessons is the norm (two if they&#8217;re bursting, six max when scheduling or a missing parent stretches it). Don&#8217;t rush; they&#8217;re not going anywhere, and the goal is emotional buy-in, not speed.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mechanics that matter: the visualization sheet goes home first and <em>must come back<\/em> \u2014 if they arrive without it, they don&#8217;t get the next assignment, and you re-frame: &#8220;Part of qualifying for Black Belt Leadership is completing these assignments. If he can&#8217;t do them, that tells us he&#8217;s not ready yet \u2014 we can revisit later.&#8221; Use prevention over cure: when you hand out the assignment, ask &#8220;When are you coming next? Thursday \u2014 does that give you enough time to finish the sheet?&#8221; Now it&#8217;s their commitment, on their normal schedule, with no extra trips. And place the trial in the 15-minute leadership block after their own class \u2014 hand them the school&#8217;s bo staff or nunchucks immediately \u2014 never in a level-one class where they drown. Subdivide: one instructor takes the experienced leadership students at full pace, another takes the trial students slower. Class control is renewal control.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The takeaway: let them talk YOU into it<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The sheets tell you if they&#8217;re ready. When they don&#8217;t: &#8220;John, I don&#8217;t think Johnny&#8217;s quite ready for this \u2014 we&#8217;re going to put him back in the basic program and keep watching.&#8221; Watch what happens: the engaged parent pushes back. &#8220;No \u2014 he loves it, we just had a rough month, a relative was ill\u2026&#8221; and now <em>they&#8217;re selling you.<\/em> That&#8217;s exactly the position you want. If they accept the withdrawal with relief, they were never renewing anyway \u2014 next name on the list. Nothing in a renewal is more powerful than genuinely being willing to take it away.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The close: comparison sheet, scholarship, risk reversal<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">At the numbers conversation, show the benefits comparison of <strong>leadership versus basic<\/strong> \u2014 not the three-column sheet with the mastery program on it; that one only comes out later as a fallback contrast. Then the white belt scholarship, framed exactly like a university does it: &#8220;We look at our white belt students and pick the ones with the best chance of becoming black belts and future leaders here. Because we think he&#8217;s that good a fit, it&#8217;s not the regular $397 \u2014 it&#8217;s $325, at white belt only.&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then the classic hesitation: &#8220;I really want to do it\u2026 I&#8217;m just not sure he&#8217;ll stick with it. Let me wait one more belt.&#8221; Two moves, in order. First, get the yes: &#8220;So you&#8217;re telling me that by the next belt test, you&#8217;d know one way or the other \u2014 and if he&#8217;s loving it, you&#8217;d do it?&#8221; (&#8220;Well\u2026 yes.&#8221;) <em>Then<\/em>, relaxed, no big deal \u2014 never as a nervous concession \u2014 the risk reversal: &#8220;Then let&#8217;s do this. Sign him up today so you don&#8217;t lose the scholarship price \u2014 and you have until that next belt test to test-drive it. If it&#8217;s not everything you expected, we&#8217;ll move him back to the basic program, no hard feelings.&#8221; They&#8217;ve already said yes to the logic; the offer just removes the risk. This closes about 90% of the hesitators \u2014 and as your program directors sharpen, maybe 1 in 20 ever exercises the out.
