The tour guide used a phrase worth framing: before the 1970s, West Point developed leaders through attrition<\/em>; since then, it develops them developmentally<\/em>. They’re not running boot camp to knock 50% out \u2014 they select carefully, then build systems so nearly everyone they admit succeeds.<\/p>\n\n\n\n Now apply that to the owner who brags, “I really develop people of high character \u2014 only 1 in 100 ever earns a black belt here.” That’s not development; that’s keeping the students who already had the drive and flushing everyone else. The goal is the opposite: qualification standards plus<\/em> systems that get 75% of your students to and through black belt \u2014 and when a graduate of your program succeeds everywhere else in life, that should be the norm, not the aberration. “When you complete our leadership program, you’ll succeed in everything else you do” is a claim West Point can make because their system makes it true. Build yours so you can make it too.<\/p>\n\n\n\n Every elite organization runs on ritual: the plebe memorizing the history of every statue, Delta Force and the SEALs with ceremonies that mean nothing to outsiders and everything to insiders, every sports team’s rookie traditions. Napoleon’s old observation \u2014 men will do astonishing things for a ribbon \u2014 is simply true of human beings, and it’s the most leverage-per-dollar tool a school owner has.<\/p>\n\n\n\n Here’s the counterintuitive part: this is more important for your adult students than your kids.<\/strong> Kids have a dozen places to belong \u2014 school, scouts, teams. Adults have work and home, and almost nowhere with a shared identity, insider rituals, and earned recognition. We’ve watched 42-year-olds moved to tears from being recognized in front of class with a piece of paper. When one member school extended its kids’ character-development program to adults, the grown-ups nearly knocked over the handout table. Most of the martial arts ritual tradition \u2014 the memorization, the book learning, the ceremonies \u2014 was built for adults in the first place. Never file it under “kid stuff.”<\/p>\n\n\n\n One of our members built a four-house system on Miyamoto Musashi’s elements \u2014 House Terra, House Kraken, House Fire Dragon, House Aura. Every two-month instructional cycle, houses compete for points; the winning house becomes head house for the next cycle. Students earn points for their house and themselves \u2014 for a great side kick, for showing courage, for demonstrating trust. New students are placed by ceremony: an aged black belt draped over the shoulders, the instructor calling on “the spirit of the ancient masters” to name the house, the whole school leaning in \u2014 then the reveal, the cheer, and 100 points. Each house has a head, two senior leaders, and a four-person leadership team \u2014 a structure that doubles as a mentorship chain.<\/p>\n\n\n\n Sound silly? So does everything Delta Force does at their ceremonies \u2014 to outsiders. That’s the point: rituals bond precisely because they only mean something to the people inside. Don’t hear this and think “my crowd’s too tough for that.” The toughest organizations on the planet are the most ritualized.<\/p>\n\n\n\n One warning as you build rituals and materials: don’t let your kids’ program degenerate into kindergarten. The instructor teaching seven-year-olds in a sing-song “okay boys and girls!” voice, the stripes covered in cartoon characters, the ceremonies designed like a preschool graduation \u2014 none of it is necessary for kids, and all of it repels adults and older kids. The test: if a ritual, award, or ceremony wouldn’t work for your adult students, it probably isn’t as good for your kids as you think.<\/strong> Design solemn, meaningful, adult-grade traditions \u2014 then translate the language down. Kids rise to being treated like adults; adults flee being treated like kindergartners. (This is also why Stephen Oliver’s schools were teaching kids the same curriculum, book learning, and memorization everyone swore “you can’t do with seven-year-olds” \u2014 corporate training partners who reviewed the leadership curriculum said it beat what they ran for executives.)<\/p>\n\n\n\n Rituals and standards only compound if they’re enforced every single time. Commissioner Bernard Kerik made the point at the same event: elevating standards means checking behind them<\/em> \u2014 the leader who wants to be the nice guy and lets it slide once is the reason cultures fall on their face. Bow at the edge of the mat every time, and the one correction you make early becomes folklore; require it “most of the time,” and it’s already gone. Same for staff: nobody shows up late without hearing about it, nobody “doesn’t want to tell on” a teammate doing it wrong \u2014 tolerating the wrong thing is doing the wrong thing.
