One of our owners had just rolled out discipline sheets and was staring at guidance about giving stripes for things like “doing a kick right,” and honestly, it didn’t make much sense to him either. So let me give you my full answer, because the specific mechanics matter less than the philosophy underneath them — and getting the philosophy wrong is how schools end up with brown belts who expect a round of applause for showing up.

My Love-Hate Relationship With Constant Rewards

I’ll be honest about where I differ from some of the other coaches in our group on this. The further somebody progresses in your program, the more you want to be weaning them off constant external rewards — not less rewards for beginners, more reliance on internal motivation as they advance. The biggest challenge every school in this industry faces is getting people from year one into year two. That first year is genuinely critical, and it deserves heavy reinforcement.

But what I see constantly is schools rewarding brown belts for breathing repetitiously — handing out stripes for behavior that should be assumed at that level. That’s backwards, and it’s worth understanding why.

One of the best frameworks I can point you to on this is The West Point Way of Leadership. It describes exactly what I’ve always tried to build into our Black Belt prep process: West Point, Annapolis, the Air Force Academy — they take in the top of the class, the captain of the football team, kids whose egos can barely fit through the front door. Then they run them through boot camp and systematically strip that away, and rebuild them to be self-rewarding rather than dependent on constant pats on the back and kudos. That’s the transformation you’re trying to build too, just spread across years instead of weeks.

The Only Valid Part of the “McDojo” Criticism

The industry loves to throw around “McDojo” as an insult, and honestly, the only part of that criticism with any validity is this: a lot of schools believe they have to water down the curriculum to stay commercially viable. My entire mission, going back to my own training in the Junior Institute, has been the opposite — keep making the standards harder every single year. Harder Black Belt testing. Harder prep process. Harder requirements through Brown Belt and beyond.

The trick is recognizing that what you demand of a Brown Belt or Black Belt has to be materially different from how you introduce a brand-new beginner, which has to be different again from how you treat someone two or three months in. It’s no different than the gap between a kindergartner and a student at a demanding college. Same institution, wildly different expectations by level. That’s the whole key to raising your standards without losing your beginners: you don’t apply advanced-level expectations to a white belt, and you don’t coddle a brown belt with beginner-level rewards.

Where the Actual Stripe System Lives

In practice, the default reward mechanism should live on specific worksheets — the self-discipline sheet, the healthy-eating sheet, the reading sheet, and so on. Those are concrete, assignable, and easy for an instructor to verify. That’s where the bulk of your attitude stripes should come from.

Beyond the standard assignments, if a student brings in something genuinely extraordinary — a special recognition at school for being a good citizen, some other standout moment — that’s absolutely worth recognizing in class with an additional stripe. What I don’t like is the instinct to hand an instructor fifty red stripes and tell them to walk around the room hunting for someone doing something good so they can hand one out. That devolves fast. You want the old “one-minute manager” principle — catch somebody doing something right — which is a genuinely powerful reinforcement tool. But constantly manufacturing reasons to throw out rewards gets ridiculous, and ridiculous is exactly what erodes the value of the reward in the first place.

The other adjustment worth making: reframe the homework assignment as an activity, not a drill. “Get out and exercise, ride your bike, put the phone down” lands completely differently than “practice your kicks at home twice a week.” I spent years positioning directly against music lessons in the sales process for exactly this reason — parents are conditioned to expect that a music teacher will tell them to stand over their kid’s shoulder and force practice three times a week. Don’t recreate that dynamic. Nobody enrolls in martial arts wanting a second homework nag at home.

Mandatory vs. Optional: It Depends Entirely on the Level

This is the question that actually needs a real, level-by-level answer, so here it is directly.

At the advanced level — Brown Belt prep, Black Belt prep, or Purple Belt territory for BJJ programs — everything assigned is mandatory, full stop. If they’re required to help in class four times a week and they don’t hit that number, they don’t test. If they’re required to turn in teacher feedback forms or permission slips and they don’t, that’s a real consequence. Nothing is optional at that stage, and there are genuine consequences for not completing it. The only thing that stays optional is the belt itself — earning Black Belt is a choice a student makes, but once they’ve chosen to pursue it, the steps to get there are not negotiable.

At the beginner level, it’s the opposite: no punishment, only reward. What we’re actually building at that stage is a tool parents get excited to use at home — something where the child wants the reward and the parent wants to participate in delivering it. So at the beginner level, whoever accumulates the most stripes gets a trophy or a medal, gets recognized at the belt graduation, gets called out in class. Lots and lots of reward, zero punishment. You can debate the cause and effect — are they participating because they’re engaged, or engaged because they’re participating? Honestly, it’s both, reinforcing each other. Your job is just to make participating something the family wants to do, not something they get coerced into.

In between — years three, four, five — anything you assign becomes obligatory again, the same as advanced level, even though it’s not framed as a “test.” The belt itself stays optional throughout. The process to get there does not.

What I Actually Tell Families in the First Few Months

Here’s the version of this I use directly with new families, and it matters because the tone is completely different from “complete this workbook or you don’t get a stripe.” In the first couple of months, we walk through two books in class — one on psychology, one that’s essentially about self-talk, covering roughly nine or ten short chapters together. What I tell parents is not “here’s the test, bring it back or no stripe.” It’s: “Since Billy is six, we’d recommend you walk through these chapters together as a family while we’re covering them in class — they’re very simple concepts, and it works best when mom and dad read it too and start the conversation with your son or daughter at home.”

Notice what that does. When mom and dad engage and get excited about talking to their kid about it at home, they become a far better bet for renewal — genuinely engaged families stick around. If instead I made it obligatory — an hour a day on this subject, mandatory, tracked — I’d just be accelerating my own dropout rate before the family ever had a chance to get authentically excited about the program. Early on, you are building enthusiasm. Later, you are enforcing standards. Mixing up which stage you’re in is the single most common mistake I see with attitude stripes and character-development worksheets alike.

Key Takeaways

Wean students off constant external rewards as they advance — heavy reinforcement for beginners, growing self-motivation expected from Brown Belt and beyond.

Don’t reward advanced students for baseline behavior. What you expect from a Brown Belt has to look materially different from what you expect from a beginner.

Base most stripes on concrete worksheets (self-discipline, healthy eating, reading), with occasional bonus recognition for genuinely extraordinary moments — not a constant hunt for reasons to reward.

Mandatory vs. optional depends on the level: no punishment at the beginner stage, full obligation with real consequences from year three onward and through Black Belt / Purple Belt prep. The belt itself always stays optional — the steps to earn it do not.

Frame early assignments as family activities, not graded homework. Enthusiasm now, enforcement later — know which stage you’re actually in.

Related Reading

The Character-Driven Retention Loop: Teaching That Keeps Students

Extraordinary Teaching: Character Development and Retention

The Leadership Ladder: How to Build the Bench That Lets Your School Scale

Free Resources to Grow Your School

Ready to add your next 100 students?
