The caller is not buying tuition yet — they are buying a reason to walk through your door. Your only job on that first call is to convert the inquiry into a booked, confirmed intro appointment. Price gets discussed in person, after they have seen the value.

Watch the original video

I have been answering that phone — and training staff to answer it — since 1975. When I built Mile High Karate into one of the top five martial arts organizations in the world, the single biggest leak in most schools was never the marketing. The ads worked. The phone rang. And then the person answering the phone quoted a price, the caller said “Okay, thanks, I’ll think about it,” and a $5,000-to-$15,000 lifetime customer evaporated in eleven seconds. That is the most expensive sentence in this business: “It’s $159 a month.”

So let me give you the system I teach the owners I coach for turning a cold phone inquiry into a body in your lobby. I call it the RING Method — Redirect, Investigate, Name the Value, Get the Appointment. It is specifically a phone-to-appointment framework. It is not a closing system and it is not your enrollment conversation. Those happen later, in person, where they belong. The RING Method governs the ninety seconds that decide whether you ever get the chance to enroll someone at all.

Why You Never Quote Tuition on the Phone

Here is the basic rule of thumb on handling tuition on the call: the first time they ask, ignore it.

That sounds aggressive, so let me explain what is actually happening in the caller’s mind. When a prospect dials your school, they have almost no vocabulary for what you do. They do not know styles. They do not know belt systems. They do not know the difference between a forty-five-minute beginner class and a competition team. They do not know what they should be evaluating. So they reach for the one question every consumer knows how to ask about anything: “How much is it?”

That question is not a buying signal. It is a conversation-starter. It is the verbal equivalent of “nice weather we’re having.” The caller asks it because they do not know what else to ask. If you treat that throwaway question as the real question and answer it with a number, you have handed them an exit. A price with no context is just a hurdle. They have nothing to weigh it against — no benefit, no transformation, no relationship, no sense of whether your school is even right for their kid. So the number lands as “expensive” no matter what it is, and they hang up to “think about it.”

The deeper principle is this: price is meaningless without value, and value cannot be transmitted in a thirty-second phone call. You cannot describe the look on a shy seven-year-old’s face the day he breaks his first board. You cannot convey what your floor feels like, how your instructors carry themselves, or the energy of a class in full swing. Those things sell. A number does not. So you refuse — politely, warmly, never evasively — to let the conversation collapse into a price quote before the prospect has experienced any of the value.

That is the whole philosophy. Now here is the method that executes it.

The RING Method: Four Moves From Inquiry to Appointment

R — Redirect Off the Price, Onto the Person

The instant the price question lands, you redirect — not by dodging, but by getting curious about them. You answer a question with a warmer, more interesting question.

Caller: “How much are your lessons?”

You: “Great — were you calling for yourself, or for a child?”

Notice what just happened. You did not say “I can’t tell you that” and you did not say “$159.” You acknowledged their energy (“Great”) and immediately moved the spotlight onto the person who matters: the human being who will actually train. This is not a trick. It is genuinely the right next question, because you cannot recommend anything until you know who you are recommending it for.

The redirect works because it is impossible to be annoyed by someone who is interested in you. The caller wanted information; you gave them attention, which is better. Nine times out of ten they answer the new question and forget they ever asked about price. “Oh, it’s for my son.” Perfect. Now you are in a conversation instead of a transaction.

Train your staff that the redirect is reflexive. The price question is not a moment to think — it is a moment to respond on rails. The script lives in their bones so that under pressure, with a real human on the line, they never freeze and blurt out a number.

I — Investigate to Build Rapport and Qualify

Now you investigate. You ask two or three easy, warm questions that simultaneously build rapport and qualify the prospect. Keep them open and conversational:

“Has your son ever done anything like this before?”

“What got you interested in calling us today?”

“What were you hoping martial arts might do for him?”

That last category is gold. When a caller tells you why they are calling — “he’s a little timid and I want to build his confidence,” “she’s getting bullied,” “he has too much energy and no focus” — they are handing you the exact emotional outcome you will sell them in person. You are not interrogating; you are listening for the wound they want healed.

And often the answer to “what got you interested” is something concrete and useful: “Oh, I saw a coupon you sent.” Fantastic — now you know your marketing worked and you know how they found you. File it away. The investigate step turns a stranger into a person with a name, a child, a reason, and a story. People do not book appointments with vending machines. They book appointments with someone who got them.

This is also where you quietly qualify. You learn whether they are local, whether the student is the right age, whether there is genuine intent. You are not screening people out — almost everyone who calls is a real prospect — but you are gathering the threads you will pull on in a moment.

N — Name the Value, Then Make the Offer

Now, and only now, you name what you actually offer — and what you offer is not a price. It is an experience.

“Well, what we do is invite you in for two free weeks of lessons. There’s no charge and no obligation. It gives you a chance to come in, take a couple of classes, see the facilities, meet the instructors, and learn about the program and the benefits — and it gives us a chance to evaluate your son and recommend the program that’s going to be the best fit for him.”

Read that again, because every clause is doing a job. Two free weeks, no charge, no obligation removes all risk and makes saying yes effortless. Come in, take classes, see the facilities, meet the instructors paints a picture of value they can experience for themselves. And the most important phrase — it gives us a chance to evaluate and recommend the best fit — quietly reframes the entire relationship. You are not a desperate vendor begging for a sale. You are a professional who evaluates whether a student is a good fit for your program.

That reframe matters enormously, because it is the same posture that lets the best schools enroll new students on a twelve-month Trial Enrollment — a school-led evaluation of whether the student belongs in the full Black Belt program — rather than loose, month-to-month, take-anybody enrollment. The “we evaluate you” frame starts on the phone and carries all the way through. From the first call, you are the authority extending an invitation, not the salesman pushing a product.

G — Get the Appointment With an Alternative-Choice Close

Here is where most people get soft and lose the whole thing. They say “…so come on in sometime!” and the prospect says “Okay, I’ll check my schedule” and never calls back. Sometime is nowhere. You must close to a specific, named time using an alternative-choice question:

“We have a class tonight at 7:00 and one tomorrow night at 6:15. Which of those works better for you?”

You are not asking whether they will come in. You are asking when. The two options are both yeses. This single technique — assuming the appointment and offering two concrete slots — will roughly double the booking rate of any front desk that was previously asking “would you like to come in?” Give people a yes/no door and half of them will pick no out of sheer inertia. Give them two good times and they pick a time.

Then you confirm hard: get their full name, a phone number, and tell them exactly what to bring and wear. “Perfect — I’ve got you down for 6:15 tomorrow. Come about ten minutes early in comfortable clothes; we’ll have everything else ready for you.” A booked appointment is not the same as a confirmed appointment, and a confirmed appointment is not the same as a kept one. We will get to the kept-appointment work in a moment.

Handling the Price Question When It Comes Back

Sometimes the caller is sharper or more stubborn, and after your redirect they circle back: “Yeah, but how much are the classes?” Good. Stay calm. The second ask is handled differently than the first, but it is still not a flat number.

The Second Ask: Restate the Free Offer

The first time the price comes back around, you simply re-explain the intro program — warmly, as if they may not have heard you:

“Well, as I was explaining, the introductory program is completely free — no obligation. It gives you a chance to come in and learn about the program and the structure, and it gives us a chance to evaluate and recommend the program that’s going to fit best for your son.”

You have now answered the price question twice without quoting a price, and you have done it without a flicker of evasiveness. You are not hiding the ball. You are explaining, very reasonably, that tuition depends on the right program for the student — which is genuinely true, and which cannot be determined until they come in.

The Third Ask: Give an Honest Range, Never a Hard Number

If they ask a third time, the request usually changes shape. It comes out as something like: “Look, I just don’t want to drag him down there and get him all excited if it’s not going to fit in our budget. Can you at least give me a range?”

That is a fair, human request, and now you honor it — because the cardinal sin is to ever look evasive. You give them a range:

“That’s totally fair. It’s going to average somewhere in the range of 347 to 397 a month, depending on how we structure the program for him — which is exactly what we’d sort out when you come in. What we don’t want to do is talk numbers in a vacuum before you’ve even seen whether it’s a fit. So let’s get you in tomorrow at 6:15 and go from there.”

A range, not a number, is the right tool here for two reasons. First, it answers the honest budget question honestly. A parent on a tight budget has a legitimate need to know they are not wildly out of range, and stonewalling them is both rude and ineffective. Second, a range preserves the truth of your model: premium new-student tuition really does land in the $347–$397 per month band depending on how the program is structured, frequency, and the length of the commitment. You are not making anything up. You are simply refusing to let a single decontextualized figure substitute for the in-person conversation where value, fit, and structure all get decided.

And notice the rhythm of the third response: acknowledge the concern, give the honest range, then immediately bridge straight back to the appointment. Never let the range be the last thing said. The range is a permission slip to come in, not a substitute for coming in.

The Two Mistakes That Sink Phone Conversions

Across the thousands of front-desk calls I have listened to and critiqued for the owners I coach, almost every blown inquiry comes from one of two errors. The RING Method is built to prevent both.

Mistake One: Looking Evasive

The first failure is dodging so hard you seem shifty. If a caller asks three times and you still will not give them anything, they conclude you are hiding something — probably that it is wildly expensive. Evasiveness destroys trust, and trust is the only thing that gets someone to drive across town with their kid. The fix is built into RING: you always answer warmly, you always give the free intro offer, and on the genuine budget question you give an honest range. You are never withholding. You are sequencing — value first, price second — which is completely different from hiding.

Mistake Two: Getting Ahead of Yourself

The second failure is the opposite: getting ahead of yourself. This is when the person on the phone, eager to be helpful, dives into tuition tiers, contract terms, the difference between the Leadership program and the basic program, payment plans, belt requirements — a fire hose of detail that means nothing to someone who has never set foot in your school. Getting ahead of yourself is getting into the tuition and the program structure and a bunch of stuff that does not make any sense until they have seen what you have to offer and understood the value. It overwhelms the caller and gives them a dozen new reasons to say “let me think about it.” The fix, again, is RING: the phone call has exactly one objective — the booked appointment. Everything else waits for the floor.

What the Numbers Say About Getting This Right

Let me make the case in dollars, because that is how I think about every system in a school.

A new student costs five to seven times more to acquire than to retain — figure $150 to $300 per enrollment in advertising plus staff time by the time you have generated the lead. You have already spent that money the moment the phone rang. So the question is purely: how many of those expensive inquiries actually convert into appointments, and then into enrollments?

Suppose your marketing generates forty phone inquiries in a month. If your front desk quotes prices and asks “want to come in sometime?”, a typical weak operation books maybe 35–45% of those calls into appointments — call it fifteen appointments — and keeps maybe two-thirds of them, so ten people actually show. Now run the same forty calls through a staff member trained on the RING Method, booking 70–80% with the alternative-choice close and confirming hard. That is thirty appointments booked and, with good confirmation procedures, low-to-mid twenties kept.

You did not spend an extra dollar on marketing. The phone rang the same number of times. But you roughly doubled the number of prospects who walk through your door — and in a well-run school with a strong in-person process, those bodies convert to enrolled students at $347–$397 a month. At roughly $375 a month on a twelve-month Trial Enrollment, ten extra enrollments a month that you were previously leaking on the phone is $45,000 a year in new tuition from doing nothing but answering the phone correctly. Stretch that out across the years those students stay — and a well-coached school keeps attrition under 2% per month, far below the 3–5% industry norm — and the phone skill alone is worth a six-figure swing.

That is why I tell owners the front desk is not an entry-level job. The person answering your phone is the highest-leverage position in the building. Every call they fumble is marketing money set on fire.

Confirming the Appointment So It Actually Happens

A booked appointment that no-shows is worth nothing, so RING does not end at “G.” Build a confirmation sequence around every booking:

Confirm on the spot. Repeat the day, date, and time back to them, get them to verbally agree, and tell them what to wear and to arrive early. Specificity creates commitment.

Send an immediate text or email. While they are still on the phone or right after, fire off a confirmation with the address, the time, and a warm one-liner about what to expect. Now it lives in their pocket.

Reach out before the appointment. A friendly reminder the day before or the morning of — “Can’t wait to meet you and Jacob tonight at 6:15!” — dramatically cuts no-shows. People skip faceless appointments; they keep appointments with someone who is clearly expecting them.

These three touches routinely lift show rates from the 60s into the 80s and 90s. The marketing is already paid for. The appointment is already booked. Protecting it is the cheapest yield you will ever pick up.

If you want to widen the whole funnel — more calls feeding this process and a complete enrollment system on the other end — the deeper playbook lives in the broader sales work I teach, and it connects directly to how you price your programs and how you grow the school as a whole. Phone skill is one gear in a much larger machine, but it is the gear closest to the money.

FAQ

Q: Isn’t refusing to give a price on the phone going to annoy people and make them hang up? A: Not if you do it the RING way. You never refuse — you redirect to a free intro offer and, if they genuinely press on budget, you give an honest range of $347 to $397 a month. What annoys people is evasiveness, not sequencing. Answer warmly every time, lead with the free two-week trial, and the overwhelming majority will book rather than hang up. The handful who only ever want the cheapest option were never going to be your premium students anyway.

Q: What exactly should my front desk say the moment someone asks “how much”? A: They redirect with a warmer question: “Great — were you calling for yourself or for a child?” Then they investigate (“What got you interested in calling us?”), name the value (two free weeks, no obligation, a chance to evaluate fit), and close with an alternative choice (“We have a class tonight at 7:00 or tomorrow at 6:15 — which works better?”). The price never gets quoted as a flat number on a first call. The whole sequence should be reflexive and rehearsed.

Q: How is this different from your enrollment or closing process? A: Completely different, and that is the point. The RING Method only governs the phone call, and its single objective is a booked, confirmed appointment — nothing more. Tuition, program structure, the twelve-month Trial Enrollment, and the actual close all happen later, in person, after the prospect has experienced the value on your floor. Trying to close or quote tuition on the phone is “getting ahead of yourself,” and it is one of the two fastest ways to kill a sale before it starts.

Book Your Free Personal Evaluation

If your phone is ringing and your enrollments are not keeping pace, the leak is almost always in the ninety seconds I just described — and it is fixable this week.
