It’s about fixing the four business systems most fight-gym owners never learn — premium positioning, a disciplined enrollment process, sub-2% attrition, and a real student-acquisition engine — while you keep teaching exactly what you teach now.

Watch the original video on YouTube.

I’ve coached a lot of BJJ, MMA, and Muay Thai owners over the years, and almost every one of them shows up with the same fear: “I don’t want to cheapen what I do.” Good. You shouldn’t. The serious grappler in you is right to be suspicious of consultants who tell you to throw belts at six-year-olds and call it a business model. But here’s the part that catches people off guard — the school doing $25,000 a month and the school doing $100,000 a month are usually teaching at the same technical level. The difference isn’t on the mat. It’s in the four systems running the business off the mat. That’s what I want to walk you through.

I call the path from a stuck fight gym to a six-figure-a-month school the Mat-to-Million Method. Four pillars, in order. Skip one and the whole thing wobbles. Build all four and you can quadruple your gross in twelve to twenty-four months without changing a single thing about the way you teach the armbar.

The skepticism that keeps good fighters poor

Let me start with the objection, because it’s the right objection.

Most serious BJJ and MMA instructors I talk to have been in business a while — five, ten, fifteen years. They’re competent. They’ve cornered fighters, they’ve got purple and brown belts coming up, they run a real room. And they’ve usually hired a “business consultant” or two along the way who handed them a few tips, maybe a Facebook ad template, and moved on. Nothing that moved the needle. Nothing they’d call a home run.

So by the time they find me, they carry two competing beliefs at once. First: I’ve been doing this a long time, I know this business. Second, quieter: I’m grossing $22,000, $25,000, maybe $30,000 a month and I’m exhausted and I’m not actually winning. Both can’t be true. And the honest ones eventually admit what one owner told me almost word for word — “I thought I knew so much, and I found out I didn’t know what I didn’t know.”

That’s not an insult. It’s the entire problem. You can be a phenomenal martial artist and a genuinely smart person and still have a massive blind spot about the business, because nobody ever taught you the business. You learned to fight from world-class coaches. Who taught you to enroll? Who taught you to price? Who taught you to retain? For most fight-gym owners, the answer is nobody — so they reverse-engineer it from guesswork, and guesswork tops out around $25,000 a month.

The fear underneath “I don’t want to cheapen what I do” is really a fear that growing the business requires lowering the standard. It doesn’t. When I built Mile High Karate, we crossed a million dollars in annual revenue with a school that demanded more of students, not less. The Mat-to-Million Method raises your standards and your revenue at the same time. Let me show you how.

Pillar 1: Premium Positioning (stop competing on price)

Here’s the math that ought to keep you up at night. About 750,000 people train BJJ in the United States, and interest has roughly doubled over the last decade. Demand is not your problem. Demand is exploding. The problem is that almost every gym in your market is fighting over that demand the exact same way — by being a little cheaper than the gym down the road.

The industry average tuition sits somewhere around $140 to $185 a month. That’s the commodity trap. At $150 a month you are renting mat space to people who will leave the second a cheaper gym opens, and you have to enroll an absurd number of bodies just to keep the lights on. To gross $25,000 a month at $150 you need roughly 165 active paying students churning constantly. To gross $100,000 at $150 you’d need 665. That’s not a business plan, that’s a treadmill that eventually kills you.

The top, well-coached schools — including plenty of BJJ and MMA schools — charge $347 to $397 a month for new-student tuition. Let’s use $375 as our working number. At $375 a month, you hit $25,000 with about 67 active students. You hit $100,000 with about 267. Same art, same instruction, a quarter of the headcount, and a population of students who are invested — financially and emotionally — in actually earning their belts.

“But my market won’t pay that.” I hear it every single time, and it’s almost always wrong. The people paying $200 a month for a CrossFit box, $180 for a boutique spin studio, and $250 for a personal trainer are in your town right now. They will pay a premium for transformation, expertise, and a results-driven program. What they won’t pay a premium for is “a gym.” Your job is to stop selling access to a room and start selling a clearly defined path — a serious, coached, milestone-driven journey to black belt under a legitimate instructor. Premium positioning is not arrogance. It’s congruence. If you genuinely believe what you teach changes lives, price like it.

This is the first pillar because everything downstream depends on it. You cannot retain your way, market your way, or enroll your way out of commodity pricing. Fix the price floor first.

For a deeper breakdown of premium tuition and escaping the commodity trap, this connects directly to my work on pricing for martial arts schools.

Pillar 2: The Enrollment Conversation (a process, not a hope)

Most fight gyms don’t have an enrollment process. They have a tour. A prospect walks in, watches a class, the owner says “first month’s $150, here’s a waiver,” and crosses his fingers. That’s not selling. That’s order-taking — and order-taking at commodity prices is exactly why you’re stuck.

The second pillar of the Mat-to-Million Method is a real Enrollment Conversation, and the single biggest structural change is this: you stop selling loose, month-to-month memberships and you start enrolling students on a 12-month Trial Enrollment.

Read that carefully, because the framing matters more than the contract. A Trial Enrollment is not you locking the student in. It’s you, the instructor, evaluating whether this student is a fit for your full Black Belt program. You’re the expert. You’re the one with standards. The student is auditioning for a seat in a serious program, and the first twelve months are the trial period during which both of you find out if they belong on the path. That reframe does three things at once:

It positions you as the authority instead of a vendor begging for a sale.

It commits the student to a real timeframe, which is the only way they ever experience the transformation that keeps them for years.

It stabilizes your revenue so you can plan, hire, and invest instead of guessing what next month looks like.

The enrollment conversation itself is a structured sit-down, not a hallway pitch. You uncover what the prospect actually wants — confidence, discipline, weight loss, a competition goal, a calmer kid. You connect your program to that outcome. You set the expectation that this is a 12-month commitment to a coached process. And you ask for the enrollment with the quiet confidence of someone who knows their program is worth $375 a month. When a prospect feels you genuinely evaluating their fit rather than chasing their money, premium price stops being an obstacle.

This is where a lot of technical-minded owners freeze, because “sales” feels gross to them. It isn’t sales the way a used-car lot is sales. It’s leadership. You lead the conversation the same way you lead a student through their first armbar — with structure, confidence, and a clear destination. If you want the full anatomy of this, it lives in my sales and enrollment material.

Pillar 3: Retention by Design (sub-2% attrition is the multiplier)

Here’s the secret most owners discover only after they’ve grown: the path to $100,000 a month is paved less by getting new students than by keeping the ones you have.

The industry bleeds students. Average monthly attrition runs 3% to 5%. At 5% a month you lose roughly 60% of your student body every year — meaning you have to completely refill the gym annually just to stay flat. That’s the hamster wheel that has you grinding for $25,000 forever. It costs five to seven times more to acquire a new student than to retain an existing one — somewhere around $150 to $300 in ad spend and staff time per enrollment — so a school that leaks students is setting money on fire every single month.

Well-coached schools target below 2% monthly attrition. Watch what that does to the math. At sub-2% attrition, a student who enrolls today stays years, not months. Their lifetime value goes from a few thousand dollars to ten, fifteen, twenty thousand. Your revenue compounds instead of churning. And the gym fills with senior students who become your culture, your demo team, your future instructors, and your most powerful referral source.

Retention by Design is not “be nicer to students.” It’s a deliberate system:

Milestone structure. Belt promotions, stripe tests, attendance awards, and clearly visible progress so students always know where they are on the path and what’s next. A student who can see their next milestone doesn’t quit.

Onboarding the first 90 days. Most students who quit, quit early — before the habit forms and before the community pulls them in. A structured first-90-days sequence (private intro lessons, a welcome call, early small wins) crushes early attrition.

Relationship and recognition. People stay where they’re known. Knowing names, celebrating wins, checking in when someone disappears for two weeks — systematized, not left to chance.

Teaching quality as retention. This is where serious BJJ/MMA schools have a built-in advantage. Your standards are your retention engine. Extraordinary teaching keeps students because they’re genuinely getting better.

You don’t have to choose between being a serious gym and being a profitable one. Sub-2% attrition is what lets you be both. For the teaching and retention systems behind this, my full library lives at the retention pillar.

Pillar 4: The Acquisition Engine (predictable new students)

Now — and only now — we talk about getting new students. I put marketing last on purpose. Pouring leads into a leaky gym with commodity pricing and no enrollment process is how owners waste thousands on ads and conclude “marketing doesn’t work.” Marketing works fine. It just can’t fix the other three pillars, and it amplifies whatever system it’s poured into. Amplify a broken system, you get more broke faster.

Once your positioning is premium, your enrollment is a real conversation, and your retention is dialed in, an Acquisition Engine turns marketing spend into predictable, profitable growth. The engine has three gears:

Internal marketing first. Your existing students are your cheapest, highest-converting source of new students. A systematic referral program, “buddy week” events, student appreciation drives, and family add-ons consistently outperform cold advertising — and the leads enroll faster because they arrive pre-trusting you. Most owners leave enormous money on the table here because they’ve never asked systematically.

Lead generation second. Targeted local advertising, a strong online presence, intro-offer landing pages, and community events fill the top of the funnel. The key is volume and a system to handle it — leads are worthless if no one follows up within minutes and books an appointment.

Conversion and follow-up third. This is where the gears mesh with Pillar 2. Every lead gets a fast response, a booked appointment, a real enrollment conversation, and a multi-touch follow-up sequence for the ones who don’t enroll on day one. The fortune is in the follow-up. Most gyms quit after one text.

Run all three gears and new-student flow stops being feast-or-famine and becomes a dial you can turn up. That’s the difference between hoping for walk-ins and engineering growth.

I wrote an entire free book on exactly this engine — Six Simple Steps to Add 100 Students — and you can grab it at FillYourSchool.com.

Putting the four pillars together: the path to $100K

Let me make the whole thing concrete, with numbers straight from how a well-run school actually performs.

Start where a lot of serious gyms start: roughly $25,000 a month. Say that’s 165 students at a commodity $150, churning at 5% a month, with no real enrollment process and walk-in-dependent marketing. Exhausting and fragile.

Now apply the Mat-to-Million Method in order:

Pillar 1 — reprice. New enrollments come in at $375 on a 12-month Trial Enrollment. You don’t have to mass-convert legacy students overnight; you grandfather thoughtfully and let the premium tier grow. Within a year your blended average tuition climbs dramatically.

Pillar 3 — plug the leak. Drive attrition from 5% toward sub-2%. Suddenly you’re keeping nearly everyone you enroll, so every new student adds instead of replacing.

Pillar 2 — enroll for real. A structured conversation lifts your tour-to-enrollment rate substantially, so the same number of prospects produces far more students.

Pillar 4 — turn on the engine. Internal referrals plus systematic lead-gen feed a steady flow of appointments into that improved enrollment process.

Do the math at the destination: 267 students at $375 a month is $100,125. That’s the entire game. You do not need a thousand students. You need a few hundred committed students at a premium price who stay for years — fed by a marketing engine and closed by a real enrollment process. Two hundred sixty-seven serious students is a very achievable number for a quality BJJ/MMA school in a normal market. The reason most never get there isn’t the students. It’s the four systems.

And notice what didn’t change: your curriculum, your standards, your art. You’re still teaching jiu-jitsu, still running hard rounds, still cornering fighters. You didn’t become a McDojo. You became a serious school that also happens to be a serious business — which, by the way, is what lets you afford better mats, better assistant instructors, and more time to actually coach.

This sits at the intersection of marketing, pricing, and retention, but the engine of it all is growth. The full system lives across my school growth and BJJ/MMA resources.

What actually changes when you commit

I’ll be straight about the emotional arc, because I’ve watched it dozens of times.

The decision to invest in fixing your business is genuinely scary when you’re grossing $25,000 and the investment feels expensive relative to what you’re making. Every owner’s spouse asks the same fair question: “What if it doesn’t work?” And the honest answer is the one a member once gave me — if it works, you can obviously afford it; the fear is that it won’t. That fear is real and I respect it. What I’ll tell you is what the math tells you: a tenfold return on a coaching investment is the standard we aim for, and when you actually implement the four pillars, the return shows up in the gross within months, not years.

The owners who win share two traits. First, they stop pretending they already know the business and let themselves be coached — that humility is the unlock. Second, they implement even when life gets in the way. I’ve seen owners double their gross in a year while personal chaos kept them from executing even half of what we mapped out. Imagine what full implementation does.

You don’t have to dismantle your identity as a serious martial artist to build a serious business. You have to add four systems you were never taught. That’s it.

FAQ

Do I have to turn my BJJ/MMA gym into a belt factory or kids’ McDojo to make real money? No — and you shouldn’t. The Mat-to-Million Method raises your standards, not lowers them. Premium pricing, a real enrollment process, sub-2% attrition, and a marketing engine all work because you teach a serious, high-standard program. You keep teaching exactly what you teach now; you just stop running it like a hobby that bleeds money.

How can a BJJ school realistically charge $375 a month when everyone else charges $150? Because you’re not selling mat access — you’re selling a coached, milestone-driven path to black belt under a legitimate instructor, enrolled on a 12-month Trial Enrollment. The same people in your town already pay $180–$250 for boutique fitness and personal training. They’ll pay a premium for genuine transformation and expertise. The commodity gym down the street is competing on price; you compete on results, which is a fight you can actually win.

Marketing didn’t work for me before — why would it work now? Because marketing is the last pillar, not the first. If you pour leads into commodity pricing, no enrollment process, and 5% attrition, you waste the money and blame the ads. Fix positioning, enrollment, and retention first, then turn on an acquisition engine that starts with internal referrals and adds disciplined lead-gen and follow-up. Marketing amplifies whatever system it feeds — so build the system, then amplify it.

Ready to map your own path to $100K a month?

If you’re a serious BJJ, MMA, or Muay Thai owner stuck somewhere around $25,000 a month and you’re done guessing, the fastest move you can make is to get the four pillars diagnosed for your specific school and market.
