You Have a Booking Problem.<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">I&#8217;ve been running martial arts schools since 1975, and I&#8217;ve audited the lead handling of hundreds of school owners through Martial Arts Wealth Mastery and NAPMA. Here&#8217;s what I find over and over: the school is spending real money \u2014 $25 to $50 a lead on paid media, plus staff time on events, parties, and referral programs \u2014 and then treating each lead like a lottery ticket. One call. Maybe a voicemail. Then the lead goes into a drawer to die.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On a recent coaching call, a school owner told me about a birthday party at his school. The birthday child brought twelve friends \u2014 twelve warm, in-the-building, just-watched-a-class prospects. Out of twelve, two made an appointment. And one of those two texted later to cancel. That&#8217;s not a marketing problem. He already did the marketing. Twelve qualified families walked through his front door. That&#8217;s a booking problem \u2014 a skill-and-system problem \u2014 and it&#8217;s completely fixable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">When we role-played his script on the call, the diagnosis took about ninety seconds. He was asking permission instead of setting appointments. He was accepting the first &#8220;he&#8217;s got soccer&#8221; as a final answer. And after the party ended, he had no follow-up sequence \u2014 no call the next day, no text, no email, no second call. The leads simply evaporated.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The math on what that costs is brutal. At a well-coached school charging $347\u2013$397 a month on a 12-month Trial Enrollment \u2014 call it $375 for round numbers \u2014 every enrollment is worth $4,500 in year one before renewals, upgrades, and family add-ons. If sloppy follow-up costs you five bookings a month, and you close half your intros, you&#8217;re leaving roughly $135,000 a year in first-year tuition on the table. From leads you already paid for.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Four-Touch Rotation: Call, Text, Email, Call Again<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The system I teach is what I call the <strong>Four-Touch Rotation<\/strong>. It&#8217;s simple enough to run on index cards, though your CRM should automate the reminders: every new lead gets four touches across three channels in the first 24 to 48 hours \u2014 a call, a text, an email, and a second call \u2014 and then the rotation repeats on a declining frequency until one of two things happens. They book, or they explicitly tell you to stop. Those are the only two exits. &#8220;No answer&#8221; is not an exit. &#8220;I have to check my calendar&#8221; is not an exit.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Why a rotation across channels instead of just calling repeatedly? Because people live in different channels. Some parents never answer an unknown number but reply to a text in ninety seconds. Some ignore texts from businesses but read every email that night after the kids are in bed. Some need to hear a warm human voice before they&#8217;ll trust you with their child. If you only use one channel, you&#8217;re invisible to two-thirds of your list. The rotation guarantees every lead gets reached in the channel they actually use \u2014 and each touch makes the next one warmer, because now you&#8217;re familiar instead of a stranger.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the rotation in sequence. I&#8217;ll give you the exact scripts for each touch below.<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Touch 1 \u2014 Call immediately.<\/strong> The moment the lead arrives. Minutes, not hours. Goal: book the intro with an alternate choice of two times.<\/li>\n<li><strong>Touch 2 \u2014 Text within five minutes of a no-answer.<\/strong> Short, personal, first-name, ends in a question with two time options.<\/li>\n<li><strong>Touch 3 \u2014 Email the same day.<\/strong> Longer form: what to expect, a photo, social proof, and the same two time slots with a booking link.<\/li>\n<li><strong>Touch 4 \u2014 Call again at a different time of day.<\/strong> If you called at 10 a.m., call at 6:30 p.m. Different hours reach different lives.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Then the rotation repeats: days two and three, another call and text; day four, email number two; day five through seven, call, text, email; then twice a week through week four; then the lead rolls into your monthly long-term nurture \u2014 newsletter, event invitations, &#8220;stir the pot&#8221; offers \u2014 forever. Not for a week. Not until you feel awkward. Forever, until they book or opt out.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Most school owners flinch at that. They think eight or ten touches is pestering. It isn&#8217;t \u2014 and your own behavior proves it. Think about the last time you inquired about something for your own family: a dentist, a summer camp, a contractor. You were busy, you meant to get back to them, and the business that politely, cheerfully stayed in front of you was the one that got your money. Industry sales data has shown for decades that the large majority of conversions happen after the fifth contact \u2014 and the large majority of salespeople quit after the first or second. Persistence isn&#8217;t rude. Persistence communicates that you believe what you offer matters. A parent inquired because their child needs confidence, focus, discipline, self-defense. Giving up after one voicemail tells them you didn&#8217;t really mean it.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Touch 1 \u2014 The First Call: Assume the Appointment<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Speed is half the battle. Call the moment the web lead lands or the moment the guest card is filled out. A lead called in the first five minutes is many times more likely to book than one called the next day \u2014 they&#8217;re still in the moment, phone in hand, motivation hot.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The other half is posture. You are not calling to ask whether they&#8217;d like to come in. They already told you they would \u2014 that&#8217;s what an inquiry is. You&#8217;re calling to schedule it:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Hi, is this Jennifer? This is Sarah from [Your School] \u2014 you just requested information about classes for Marcus. Great news, we have space in our beginner program this week. Most new families are coming in Monday at 5:30 or Tuesday at 6:30 for their first session. Which of those works better for you?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Notice what that script never does. It never asks &#8220;when would you like to come in?&#8221; \u2014 an open question that dumps the work on the prospect and invites &#8220;I&#8217;ll get back to you.&#8221; It always offers an <strong>alternate choice<\/strong>: two specific times, pick one. This is the single appointment-setting skill I drill hardest in coaching, because it&#8217;s the same skill everywhere \u2014 phone inquiries, walk-ins, live events, birthday parties, school talks. Master it once and every lead source in your school converts better.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Touch 2 \u2014 The Text: Short, Human, Ends in a Question<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">If the call goes to voicemail, leave a brief, upbeat message \u2014 and send a text within five minutes. Text has the highest open rate of any channel you own; nearly everyone reads a text within minutes. Keep it personal and small. It should read like it came from a person, not a platform:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Hi Jennifer, it&#8217;s Sarah at [Your School] \u2014 just tried to call about Marcus&#8217;s classes! We&#8217;re holding beginner spots Monday 5:30 and Tuesday 6:30 this week. Which one should I pencil Marcus in for?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two rules. First, always end with a question \u2014 texts that end in statements get read and forgotten; texts that end in questions get answered. Second, use the same alternate choice. You&#8217;re not asking <em>if<\/em>, you&#8217;re asking <em>which<\/em>.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Touch 3 \u2014 The Email: Sell the Visit, Not the School<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Email is where you have room to build value, so most schools waste it on a brochure: our history, our styles, our schedule grid. Wrong target. The email&#8217;s only job is to make the <em>first visit<\/em> feel exciting, safe, and easy. Structure it like this:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Subject line with the child&#8217;s name:<\/strong> &#8220;Marcus&#8217;s first karate class \u2014 Monday or Tuesday?&#8221;<\/li>\n<li><strong>What to expect:<\/strong> a friendly two-or-three sentence walkthrough of the intro lesson \u2014 who greets them, what Marcus will do, how long it takes.<\/li>\n<li><strong>One photo:<\/strong> a real kid from your school mid-kick, grinning. One line of social proof from a parent.<\/li>\n<li><strong>The same two times<\/strong>, plus a booking link or &#8220;reply with Monday or Tuesday.&#8221;<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">That email also does silent work you&#8217;ll never see: when your next call comes in, the parent has a face, a name, and a picture attached to your school. You&#8217;re no longer a cold caller.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Touch 4 \u2014 Call Again: Different Hour, Same Cheerful Assumption<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The second call is where amateurs get weird. They open with an apology: &#8220;Hi, sorry to bother you again\u2026&#8221; Never apologize for offering a child a better life. Call at a different time of day than the first attempt \u2014 if you called mid-morning, call in the early evening \u2014 and open exactly as warmly as the first time:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><em>&#8220;Hi Jennifer, it&#8217;s Sarah from [Your School] \u2014 I wanted to make sure we got Marcus taken care of before this week&#8217;s beginner spots fill. I&#8217;ve got Monday 5:30 or Tuesday 6:30. Which one should I save for him?&#8221;<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Notice the frame: spots fill, you&#8217;re saving one for Marcus. That&#8217;s not a trick \u2014 if your school runs proper intro scheduling, it&#8217;s simply true \u2014 and it flips the psychology from you chasing them to you holding a door open.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Pencil-In Close: How to Handle &#8220;I Have to Check My Calendar&#8221;<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every objection you will ever hear on a booking call is a version of three sentences: &#8220;I have to check my calendar.&#8221; &#8220;He&#8217;s in soccer and t-ball.&#8221; &#8220;Those times don&#8217;t work.&#8221; In the live role-play on this video, the owner folded at exactly those lines \u2014 he said &#8220;okay, that&#8217;s all I got.&#8221; No. That&#8217;s where the appointment is actually won. Here&#8217;s the sequence, in order:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Offer two times.<\/strong> &#8220;Monday 5:30 or Tuesday 6:30 \u2014 which is better?&#8221;<\/li>\n<li><strong>If both fail, offer two more.<\/strong> &#8220;No problem \u2014 I can also do Wednesday 6:30 or Thursday 5:30. What&#8217;s better for you?&#8221;<\/li>\n<li><strong>If those fail, flip to their calendar.<\/strong> &#8220;Which days are usually best for your family?&#8221; Now they name the day \u2014 &#8220;really only Saturday&#8221; \u2014 and you narrow: &#8220;Perfect. Saturday I have 10:30 or noon. Which one?&#8221;<\/li>\n<li><strong>If they still stall, pencil them in.<\/strong> This is the release valve: <em>&#8220;That&#8217;s okay \u2014 we get really booked up, so let&#8217;s pencil in a time and save Marcus&#8217;s spot, and you can get back to us if it doesn&#8217;t work.&#8221;<\/em><\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">That last line is the most important sentence in this article. &#8220;You can get back to us if it doesn&#8217;t work&#8221; removes every ounce of pressure \u2014 the parent isn&#8217;t signing a contract, they&#8217;re holding a slot \u2014 so almost everyone says yes to it. And a penciled appointment changes everything downstream: now your follow-up calls aren&#8217;t chasing a cold lead, they&#8217;re confirming an existing appointment. &#8220;Hi Jennifer, just confirming Marcus for Saturday at 10:30!&#8221; is a completely different conversation than &#8220;have you thought any more about karate?&#8221;<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One more coaching note from that role-play, because it applies to almost every owner I work with: <strong>watch your tone for begging.<\/strong> &#8220;Can we maybe just pencil him in\u2026 so we can save your spot\u2026 please?&#8221; loses the appointment even with perfect words. The fix isn&#8217;t personality, it&#8217;s conviction. You run a program that changes children&#8217;s lives \u2014 the confidence, the focus, the discipline compound for decades. When you genuinely believe the parent is lucky to get a spot, your voice carries it, and parents respond to certainty. That conviction, by the way, is also why premium schools charging $375 a month out-enroll schools charging $150: certainty sells at every step of the pipeline.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Ask Four Times: The Persistence Rule for Live Events<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">The Four-Touch Rotation covers leads who leave the building. But the highest-leverage follow-up happens <em>before<\/em> they leave \u2014 at birthday parties, buddy days, school demos, and community events. Dr. Greg Moody, one of the senior coaches on my team, has a rule for these that I want you to steal outright: <strong>ask every guest four times before the event ends.<\/strong><\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>At the door,<\/strong> one family at a time as they fill out the guest waiver \u2014 never as an announcement to the whole crowd. This ask converts people the first three couldn&#8217;t.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">That fourth point matters more than owners realize. One school I coached tracked it: about three-quarters of party guests who booked did so at the door \u2014 but a meaningful chunk of the rest, families who had said no earlier, came back on their own after watching the class and asked, &#8220;What were those dates again?&#8221; The demonstration does your selling. Your job is to still be asking when it kicks in.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A tactical tool that makes the four asks easier: print a simple flyer with the birthday child&#8217;s photo, the offer written out word-for-word, and two checkboxes for the two intro times. Most schools pitch party guests like this: &#8220;Everyone gets a free class and a free T-shirt!&#8221; Free is the weakest word in marketing \u2014 free means worthless, and worthless is easy to ignore, easy to no-show.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Instead, make it a gift from the host family: <em>&#8220;Tommy&#8217;s family has arranged for every guest to receive two weeks of classes and a T-shirt. Most of the families are coming in Monday at 5:30, some Tuesday at 6:30 \u2014 which works for you?&#8221;<\/em> And tell the host family the same thing: &#8220;Every one of Tommy&#8217;s guests is going to receive two weeks of lessons and a T-shirt, courtesy of your family \u2014 they&#8217;ll be thanking you.&#8221; Now three things are true that weren&#8217;t before: the offer has implied value (someone arranged it, someone paid for it), there&#8217;s warm social obligation (declining means telling a friend &#8220;thanks but no thanks&#8221;), and the host family looks generous \u2014 which makes them your biggest advocate in every follow-up conversation that week. Same offer, same cost to you: dramatically different booking rate.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The 30-Day Cadence Calendar<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here&#8217;s the whole system on one page. Put it in your CRM as an automated task sequence, or literally on a wall chart \u2014 but every lead, every time, no exceptions and no &#8220;I had a feeling about this one.&#8221;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Day 1 (first hour):<\/strong> Call #1 within five minutes \u2192 text within five minutes of a no-answer \u2192 email #1 same day \u2192 Call #2 at a different hour. Vary the reason: an event invitation, a photo from class, a new-student milestone.<\/li>\n<li><strong>Day 30+:<\/strong> Roll into monthly long-term nurture \u2014 newsletter, seasonal offers, event invitations \u2014 indefinitely. Leads routinely book 60, 90, 180 days after the inquiry. The school still in front of them gets that booking; usually there&#8217;s no competition left, because everyone else quit in week one.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Two operating rules. First, <strong>every touch offers two specific times.<\/strong> Never &#8220;let us know if you&#8217;re still interested&#8221; \u2014 that&#8217;s a statement, not an appointment attempt. Second, <strong>log every touch and every response.<\/strong> What gets measured gets done: track leads in, contact rate, booking rate, show rate, weekly, on a visible scoreboard. When your front-desk person knows the number is reviewed every Friday, the follow-up happens. When nobody looks, it doesn&#8217;t \u2014 I&#8217;ve seen that movie in hundreds of schools.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Money Math: What the Rotation Is Worth<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s put real numbers on it, because this is where owners find the motivation to actually install the system. Say you generate 40 leads a month across web, events, and referrals. A typical one-call-and-a-voicemail school books 25\u201330% of leads into intros. A school running the Four-Touch Rotation with the pencil-in close books 50\u201360% \u2014 I&#8217;ve watched members make that jump inside sixty days, purely on cadence and script, with zero new marketing spend.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the difference between 11 booked intros and 22. Show rate of 80% (confirmed, penciled appointments show at far higher rates than &#8220;we&#8217;ll try to make it&#8221;), enrollment conversion of 60%, and the gap is roughly 5 enrollments a month versus 10. At $375 a month on a 12-month Trial Enrollment, those five extra enrollments are worth about $22,500 a month in new first-year tuition written \u2014 over a quarter million dollars a year. And because a new student costs 5\u20137x more to acquire than to retain, every one of those recovered leads is the expensive kind of revenue: you already paid the acquisition cost. Follow-up is the highest-ROI activity in your entire school, and it&#8217;s done by people you&#8217;re already paying, on phones you already own.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One caveat so you don&#8217;t over-rotate on lead handling and under-deliver on the back end: booking the intro is step one of a longer pipeline \u2014 intro, enrollment conversation, first ninety days, renewal. Run the full Four-Touch Rotation on day one, daily touches through the first week, twice a week through day 30, then monthly nurture indefinitely until they book or opt out. Most bookings happen after the fifth contact, which is precisely where most schools have already quit.
