Those are the windows when parents are actively looking for something for their kids, when adults decide to get back into a regular activity and get in shape, and when families are focused on discipline, consistency, and personal development. The demand is already there. The question is who captures it.

Here’s what most school owners do during peak season: exactly what they always do. Same ad budget. Same trickle of activity. Same one buddy day they run every quarter. They know it’s a big season, and then they behave like it’s February.

My rule is the opposite. Any time you’re getting good results — any time you’re in a peak season — you add fuel to the fire. You double down, then triple down, then quadruple down. The mission is to get overwhelmed with traffic. When you have forty introductory appointments booked for the week, you’re not terrified of losing one or two, your enrollment conversations are calm and confident, and your closing percentages go up. Selling hungry never works. Desperation never works. Flood the funnel and everything downstream gets easier — including charging what you’re actually worth.

And understand this about growth math: if you’re at 150 students and want to be at 250, or at 250 and want 350, it is easier to do it fast than to do it slow. A concentrated six-week surge, run properly, will outperform twelve months of “consistent” low-level effort — because momentum compounds, staff get sharper with volume, and a full schedule of intros changes the psychology of everyone in the building.

The 12-in-6 Method: A Year of Marketing in Six Weeks

Here’s the framework, and it’s brutally simple to state: take everything you would normally do to market your school in twelve months, and execute it in the six weeks that run from two weeks before your local schools go back in session through four weeks after.

That six-week window is the whole game. Two weeks before the first bell, teachers and administrators are back at work getting their ducks in a row — without 500 kids running twenty different directions — which makes it the single best time of year to build school partnerships. Then, in the four weeks after school starts, families settle into routines and make their activity decisions for the fall. Miss the window and you’re marketing into a vacuum. Own it and you can add 100 students.

Grandmaster Jeff Smith teaches our members to divide their marketing calendar into three categories — internal marketing, external marketing, and internet marketing — and to ask one question every single morning: “What am I doing today to get more students into my school?” During the 12-in-6 window, the answer should be three or four things a day, every day, across all three categories. Most owners can only name three or four marketing activities total; we give our members fifty or sixty. The 12-in-6 Method organizes that firehose into five tracks:

Reactivate every hand-raiser from the past 12, 24, and 36 months with a sequential multi-channel campaign.

Own the school calendar — back-to-school nights, orientations, PTA meetings, PE teachers, booths.

Triple the paid media — Facebook, Google, retargeting, direct mail — for six weeks only.

Compress a year of internal events into weekly buddy events and referral activities.

Multiply every enrollment through the family — parents and siblings.

Let’s take them one at a time.

Track 1: Reactivate Every Hand-Raiser From the Last 36 Months

Summer is when I always stirred up fresh leads — my target was a thousand of them. Back-to-school is when you harvest. The prospect who didn’t enroll in July may be genuinely excited to start in September once the vacations, the camps, and the chaos have settled down.

So the first move of the 12-in-6 window is to go back to everybody who raised their hand in the past 12, 24, and 36 months. That means:

Opt-ins on your website who never came in

People who called, gave you contact information, and never showed

Prospects who made an appointment and no-showed

Families who took an introductory lesson and didn’t enroll — including the ones who said “too expensive”

Former students who trained for a few months and faded away

Birthday-party guests, buddy-day visitors, permission slips from school events, contest entries from fairs and carnivals

Why bother with people who already said no? Because a prior contact is somewhere between 10 and 100 times more likely to respond than a cold prospect — and because most “no’s” were never really no. They were “not right now.” The family that said it was too expensive may have just put a $3,000 transmission in the car. The kid who loved his intro lesson may have been mid-soccer-season — and one owner we talked to had run a genuinely good 29-day email follow-up campaign, marked the lead dead at day 30, and gave up two weeks before soccer season ended. My own son once had a six-week stretch — an overseas trip, visiting grandparents, a convention, a family funeral — where no offer on earth could have enrolled him. Two weeks later, school started and the calendar was wide open. Life circumstances change. Schedules change. Budgets change. Back-to-school is precisely when they change in your favor.

The six-week reactivation cadence

This is not one email blast. It’s a sequential, multi-channel campaign for the full six weeks:

Direct mail: weekly — up to twice a week — for six weeks. Mail gets seen when inboxes get ignored.

Email: once or even twice a day during the campaign. You are not annoying the interested; you’re being present when they’re ready.

Text message: once a week.

Phone: a live human being calling through the list — knowing that people who don’t recognize your number may not answer, which is exactly why the other channels run simultaneously.

None of this works without a database, which is lesson zero: keep name, mailing address, mobile number, and email address on every person who ever expresses interest — forever. I’ve worked with big schools whose “database” was a stack of 2,000 paper leads; we shipped them off for data entry at a nickel apiece rather than lose the gold mine. Whether it’s an Excel sheet, a Google Sheet, or sophisticated CRM software doesn’t matter. What matters is that everyone who ever raised a hand keeps hearing from you — email weekly, direct mail monthly — until they move away or beg you to stop. That list is an asset most owners bury in a filing cabinet.

Track 2: Own the School Calendar

Over the years, my schools generated something on the order of 10,000 enrollments from direct outreach into elementary schools — and Dr. Moody, who replicated the system in one of the hardest districts in the country to crack, will tell you that’s a conservative estimate. When I stepped into one of my locations to run a turnaround, I personally did 38 enrollments in one day and 78 in one month — 480 in a year — belly-to-belly, face-to-face, from elementary school outreach alone. One of our members’ single location, in a small Southern town you’ve never heard of, enrolls between 80 and 120 new students in six weeks every fall from school-calendar outreach.

Back-to-school season is when the calendar hands you the opportunities:

Back-to-school nights and meet-the-teacher events, where parents walk the building with their kids

New-student orientation days — different districts call them different things, so ask

Club and activity sign-up fairs. At one large charter school that ran an organized activity fair in the gymnasium — scouts, clubs, sports, all in a row of booths — we plugged our table into the line and made 82 introductory appointments in three hours, registering seven to ten percent of the entire student body for a free trial.

Fall festivals and carnivals, which PTAs start planning right about now

Before- and after-school enrichment programs, which you can propose and teach

The timing detail most owners miss: in almost every district, staff report back to work one to two weeks before the students. That’s your window. Go present to every PE teacher in the district. At minimum, walk into every school, talk to the person at the front desk, and ask what they have coming up — fairs, orientation nights, parent events — and get yourself plugged in. Don’t rely on the school’s website; schools are less organized than you think, which works in your favor, because they’re still planning October’s events well into September.

“I tried that and they rejected me”

Every market believes its schools are impossible. I worked for years with two very sharp multi-school owners in California who kept telling me “you don’t understand — they won’t let you do anything here.” Then they ran a community fundraiser through the local schools and generated more intro traffic than they could handle. My own schools were the number-one contributing school to Chuck Norris’s Kick Drugs Out of America — one year I printed 100,000 sixteen-page booklets, half event promotion and half school promotion, distributed through the local schools.

Two principles dissolve the rejection story. First, a “no” six months or six years ago is not a permanent no — staff turn over, priorities change, and “you need district approval” is almost always a polite brush-off, not policy. Second, there are multiple doors into every school: the principal, the PE teacher, the PTA, sometimes the district. Dr. Moody has presented at hundreds of PTA meetings and been turned away exactly once — for not being on the agenda, which was fixed at the next meeting. The approach that opens doors is not “may I promote my business” but “I’d like to talk about what we can donate to your school.” Lead with service — anti-bullying, character development, fundraising for their programs — and the calendar opens.

Track 3: Triple the Paid Media — For Six Weeks Only

The school-calendar work in Track 2 is labor-intensive but nearly free. Track 3 costs money, and during the 12-in-6 window it should cost roughly triple what you normally spend — because this is when the market is searching. Search volume for kids’ activities goes quiet in July and then skyrockets at back-to-school. You want to be standing in front of all of that traffic:

Facebook and social advertising: most owners getting mediocre results are simply running it badly — creative, targeting, and follow-up all matter, and this is the season to get it right, not to test timidly.

Google pay-per-click: buy every click available on your core local terms for six weeks. This is not the season to cap a budget.

Retargeting: feed your entire hand-raiser list to Google and Facebook as custom audiences, and pixel your website so anyone who visits keeps seeing you — we’re even retargeting website visitors with direct mail now.

Every Door Direct Mail, targeted direct mail, and newspaper or coupon-pack inserts layered on top for saturation in your drive-time radius.

Notice the architecture: this is a Parthenon, not a pillar. I keep a painting of a colonnaded facade behind my desk for exactly this reason — the schools that collapse are the ones balanced on one column, usually “we boost a Facebook post sometimes.” During the surge you want twenty or thirty columns under the roof at once: internal, external, and internet, all firing simultaneously.

Track 4: Compress a Year of Internal Events Into Six Weeks

When a struggling school tells me they get “all their students from referrals,” I ask one question: what referral systems are you running? It usually draws a blank stare. Hoping parents mention you at the grocery store is not a system. A referral system is a pizza party, a movie night, a buddy day, a birthday party hosted at your school, a crazy-hair day, a glow-in-the-dark event — an engineered occasion where one student brings twenty or thirty friends, or where forty of your students each bring an average of 1.5 friends.

During the 12-in-6 window, run a buddy event once or twice a week for six weeks, and stack every internal promotion you’d normally spread across a year into the same stretch. Two honest caveats from decades of doing this: if you’re under 100 active students, referrals alone will not skyrocket your growth — you simply don’t have enough families to draw from, so Tracks 1 through 3 have to carry the load. But once you’re at three or four hundred students, internal systems should reliably produce ten or more enrollments a month, which at a sub-2% monthly attrition rate — the target we hold well-coached schools to, against an industry average of 3–5% — means your internal marketing alone roughly holds the school even while external marketing drives all the growth.

Track 5: Multiply Every Enrollment Through the Family

The cheapest lead in your school is already sitting in your lobby. When a child comes in for an intro, we’ll enroll half the parents — sometimes 60 or 70 percent — plus siblings. Done systematically, one enrollment becomes two or three. I’ve had stretches where a school ran 25 intro appointments and produced 35 enrollments, because the family add-on process was that dialed in. During back-to-school season, when the whole household is resetting its routine anyway, “families that train together” is the easiest premium conversation you will ever have. Build the parent invitation into your intro script — not as an afterthought, but as a standard step.

Keep Score, or You’re Not Marketing — You’re Gambling

Jeff Smith tells the story of an owner who insisted his marketing “wasn’t working” because he’d only gotten three enrollments. Jeff asked how many leads the campaign produced. The answer: 120. That is not a marketing problem — that’s a conversion problem, and without stats he’d have doubled his ad spend to feed a broken funnel. Track every step: leads, confirmation calls, appointments made, appointments kept, intros conducted, enrollments closed. The numbers tell you exactly which step is leaking.

This is also why we tighten the machine before we open the floodgates. With every new school we work with, we start with program structure, tuition, stats, and the sales process — confirmation calls, appointment booking, the introductory lesson, the enrollment conference — and only then turn on the volume our clients describe as drinking from a fire hose. One owner we coach generated 40 intro appointments in a single weekend; interestingly, the same owner had questioned his pricing during an earlier slow month. That’s the psychology in miniature: thin traffic makes you doubt premium tuition, and abundant traffic makes it obvious. Well-coached schools charge $347–$397 a month for new students while the industry average sits around $140–$185 — and the difference between those two worlds is rarely the market. It’s the pipeline.

Put the whole equation together and you can see why this six-week season matters so much. A million-dollar school is roughly 300 active students at a $300 blended average revenue per student per month — about $90,000 a month — runnable in 2,000 to 3,000 square feet with two full-time staff, netting 50 to 60 percent. A hundred-student surge at back-to-school, retained properly on a 12-month Trial Enrollment with sub-2% attrition, isn’t a nice bump. It’s a third of the entire model, captured in six weeks.

The Two Mindsets That Guarantee a Wasted Season

Two beliefs will kill your back-to-school season before it starts. The first is the magic pill — the conviction that there’s one missing tactic that will change everything, so you ask “what’s the one or two things I should do?” That’s the wrong question. The answer is the whole system, the way a black belt is the whole curriculum and not one technique bolted onto what you already do. The second is the magic pixie dust — the hope that information alone, without massive action, produces results. Neither survives contact with a marketing calendar that has three activities scheduled every day for six weeks.

And beware whose voice is in your ear. If your peer group is the owners you meet at tournaments — most of them running small part-time schools, some of them teaching seminars while grossing half of what you already do — you’re masterminding with the struggling. One of our coaching members spent six years convinced he “sucked” because of the stories he heard in his organization; when the actual numbers were finally published, he was number one in nearly every category. It’s the four-minute mile: for years nobody in our industry believed million-dollar schools existed, then a few of our members built them, and now those same members are annoyed when a month comes in under $100,000. Surround yourself with people already standing where you want to be, and the six-week sprint stops looking crazy and starts looking normal.

Frequently Asked Questions

When exactly should the six-week surge start?

Anchor it to your local district’s first day of school: begin two weeks before the first bell and run four weeks after. The pre-bell fortnight is when teachers and administrators are back on campus without students — the best partnership-building window of the year — and the four weeks after is when families lock in their fall activities. In many markets that means launching in late July or early August.

Isn’t emailing daily and mailing weekly too aggressive?

Not during a six-week campaign to people who already raised their hands. The prospects who are ready will thank you for showing up at the right moment; the ones who aren’t will ignore you or opt out, which costs you nothing. The real risk is the opposite one — the owner who sent 29 emails and quit the day before the prospect’s soccer season ended. Frequency plus multiple channels is what catches people at the moment their circumstances change.

What if I only have a few hundred old leads, not thousands?

Run the same campaign on the list you have — reactivated hand-raisers are 10 to 100 times more responsive than cold traffic, so even 200 names will produce enrollments. Then fix the root problem: start capturing name, mailing address, mobile, and email from every birthday-party guest, buddy-day visitor, caller, and web visitor, and communicate with them forever. Lean harder on Tracks 2 and 3 this season while the database builds.

Your Next Step

The 12-in-6 Method is one campaign inside the complete martial arts marketing system we teach our members — and it pays off in direct proportion to how well your sales and enrollment process converts the flood of appointments and your retention systems keep the students you enrolled through Christmas and beyond.

Two things to do before your local schools ring the first bell. First, grab my free book Six Simple Steps to Add 100 Students at FillYourSchool.com — it lays out the full lead-generation playbook behind everything in this article.
