Between my own Mile High Karate schools and the owners my team and I have coached \u2014 including Grandmaster Jeff Smith and the rest of our group \u2014 we&#8217;re responsible for well over $250 million in student revenue, much of it created personally, belly-to-belly, face-to-face. And here&#8217;s what I&#8217;ve learned about January: most school owners don&#8217;t plan a new year at all. They just keep doing whatever they did in December, at the same intensity, with the same assumptions, and then act surprised when the year looks exactly like the last one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Fifteen years into coaching school owners, I ran a survey asking where struggling schools got most of their new students. Twenty-some years ago, failing owners gave me two answers: &#8220;the Yellow Pages and word of mouth.&#8221; Today they give me two answers: &#8220;online and word of mouth.&#8221; It&#8217;s the same answer. It means: &#8220;I passively wait for people who already decided to look for martial arts lessons, and I hope for the best.&#8221; The channel changed. The failure didn&#8217;t.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s why the start of a year is so valuable. It&#8217;s the one natural moment when you have permission \u2014 psychologically and operationally \u2014 to tear the plan down to the studs and rebuild it. The Annual Reset Sequence is the process I teach for doing exactly that. It has five resets, done in order, ideally before the first week of the new year and revisited every quarter.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">The Annual Reset Sequence: Five Resets, In Order<\/h2>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Reset #1 \u2014 The Reality Reset:<\/strong> audit the marketing assumptions you&#8217;re still running on, because the media landscape moved while you were teaching classes.<\/li>\n<li><strong>Reset #2 \u2014 The Budget Reset:<\/strong> reorder your spending priorities \u2014 education first, marketing second, rent much further down the list.<\/li>\n<li><strong>Reset #3 \u2014 The Pillar Reset:<\/strong> rebuild your enrollment machine around many pillars and the principle of marketing in a vacuum.<\/li>\n<li><strong>Reset #4 \u2014 The Follow-Up Reset:<\/strong> rebuild your contact stack in order of what actually converts, not what&#8217;s easiest.<\/li>\n<li><strong>Reset #5 \u2014 The Peer Reset:<\/strong> upgrade who you listen to, because you&#8217;ll perform to the average of the room you&#8217;re standing in.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Let&#8217;s walk through each one the way I taught it in the webinar.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Reset #1: The Reality Reset \u2014 Audit Your Assumptions Before You Audit Your Ads<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Every year, the ways families communicate shift underneath you. I wrote the first book ever published on internet marketing for martial arts schools, back when email was a miracle \u2014 you could reach your whole list, free, and people actually read it. Today? The good news about email is that it&#8217;s free. The bad news is that the average person is buried under a hundred-plus emails a day, getting providers to even deliver yours is a trick, and getting it read is entertaining at best. Use email \u2014 it&#8217;s free repetition \u2014 but understand that if you use it, you have to use it daily, not sporadically, and you can never lean on it as your primary channel.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Meanwhile, your prospects communicate by text, by social media, by messaging apps \u2014 and every one of those shifts kills your response somewhere else. Fewer people answer their phones. Fewer people open email. And here&#8217;s the part most owners miss: the fact that attention has scattered doesn&#8217;t mean there&#8217;s one new easy channel to replace the old ones. It means there is now three times as much clutter, and it&#8217;s harder than ever to get in front of a family. The answer is not to find &#8220;the one thing.&#8221; The answer is a multi-pronged approach \u2014 which is exactly what Reset #3 is about.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Translation Table: What Replaced What<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">For owners who&#8217;ve been around a while, here&#8217;s internet marketing explained in the simplest possible terms. Nothing new was invented \u2014 the old media just moved:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>The Yellow Pages became Google.<\/strong> When someone searches &#8220;martial arts lessons&#8221; plus your city, that&#8217;s a Yellow Pages shopper \u2014 the worst lead you can get, because they&#8217;re comparison-shopping twenty schools at once.<\/li>\n<li><strong>The coupon mailers became the deal sites.<\/strong> Val-Pak and marriage mail became online coupon platforms \u2014 useful tools in the right hands, but discount traffic is discount traffic.<\/li>\n<li><strong>The local newspaper became targeted social media advertising.<\/strong> Newspapers worked because they were automatically hyper-targeted geographically. Paid social ads are that local newspaper, except now you can target the exact parent you want within a three-mile radius of your school.<\/li>\n<li><strong>The Better Business Bureau became online reviews.<\/strong> Nobody ever checked the BBB before enrolling in karate. But today, when a mom meets you at a birthday party and gets interested, the very next thing she does is look you up \u2014 and your review profile is the first impression she gets.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Run this reality audit every January. Ask: which of my marketing habits are built on how families behaved five years ago? That question alone puts you ahead of 95% of the industry.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Reset #2: The Budget Reset \u2014 Reorder What You Spend Money On<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Here are the two spending mistakes I see in almost every school I evaluate: owners spend way too much on rent, and almost nothing on the two things that actually grow a school.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Priority One: Your Own Education<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Decades ago I made a commitment to myself, and I put a number on it: spend at least $100,000 every year on my own education. Some years that was formal \u2014 going back and earning my MBA. Other years it was books, seminars, courses, coaching \u2014 everything from direct-response marketing and sales to personal development. If you really want to be successful, rule number one is that the highest priority in your budget is learning how to be better at what you do. You don&#8217;t have to start at six figures. But if your annual education budget is zero \u2014 or one convention a year where you hang out with the same people \u2014 that&#8217;s the first line item to reset.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Priority Two: Advertising and Marketing<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">The second budget priority is advertising and marketing \u2014 and this is exactly where most school owners are cheap, inappropriately and ineffectively. You have to be willing to spend money to get new students. A new student typically costs $150\u2013$300 in ad spend and staff time to acquire \u2014 and costs five to seven times more to acquire than to retain. That math only frightens owners who are charging too little. If your school enrolls new students at $347\u2013$397 a month on a 12-month Trial Enrollment, and you keep monthly attrition under 2% instead of the industry&#8217;s 3\u20135%, every enrollment is worth well north of $10,000 over their time with you. Against that lifetime value, aggressive marketing spend isn&#8217;t a cost \u2014 it&#8217;s the best investment available to you. Frankly, it&#8217;s a much higher priority than the fancy space where you happen to run classes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That&#8217;s the second concept I built the entire webinar around: <strong>high average revenue per student<\/strong>. High tuition plus solid retention gives you a high return on investment \u2014 and the freedom to do focused, effective marketing that the $120-a-month school across town simply cannot afford. An awful lot of our industry is dropping students like flies while trying to make money at $75 or $100 or $120 a month. That just doesn&#8217;t work, and no marketing plan can fix it.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Reset #3: The Pillar Reset \u2014 Rebuild the Enrollment Machine<\/h2>\n\n\n\n<h3 class=\"wp-block-heading\">First Principle: Market in a Vacuum<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Picture this. In my metro area there are close to 400 martial arts schools. Imagine we rented a big auditorium and put all 400 of them in the same room \u2014 every school in uniform, every school with a booth, a video, a flyer, a handout. Then we invite prospective students to stroll booth to booth to booth, comparing everybody. Would that be a great marketing environment for you? Or would that be&#8230; iffy?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Because that auditorium is exactly what a search results page is. The worst lead twenty years ago was the Yellow Pages shopper; the worst lead today is the person who typed &#8220;martial arts lessons&#8221; plus your city and got a listing of twenty schools to phone-shop. You can win in that environment \u2014 and I&#8217;ll show you how in a moment \u2014 but you should never build your plan on it. Instead, <strong>market in a vacuum<\/strong>: get to the prospective student before they&#8217;ve even had the idea of martial arts training on their own. Reach the mom of a seven-year-old with the benefits, outcomes, and opportunities of your school while you are the only school talking to her. No comparison shopping. No twenty competitors in line behind you. That is the single most valuable marketing concept I can give you for the year ahead.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Second Principle: Build a Parthenon, Not a Pillar<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I stole this from Jay Abraham: look at a drawing of the Parthenon in Greece and you&#8217;ll notice it isn&#8217;t held up by one column. I&#8217;ve learned the hard way, more than once, that if you have only one solid, cost-effective way of generating enrollments, sooner or later that way stops working. I&#8217;ve had huge enrollment numbers from infomercials, from 30-second TV spots, from working directly with local elementary schools, from movie theater promotions, from referral events. Every one of those channels eventually changed. The best rule of thumb I can give you: <strong>if you want 20 enrollments every month, have 20 things running, each with a high likelihood of some or a lot of success.<\/strong> Your annual plan should name those 20 things, in writing, in January.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Here are the pillar categories I&#8217;d build from, with what I taught in the webinar about each.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Category: Win the &#8220;New Yellow Pages&#8221; Anyway<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Even though search traffic is your worst lead, I&#8217;d certainly rather capture it than hand it to the school down the street that put in a little more effort. Google gives you three battlegrounds: the local map listings (the most important \u2014 this is Google explicitly rebuilding the Yellow Pages), the organic listings, and pay-per-click. In the webinar I showed a member school in a major Texas market sitting at number one in the local listings, number one organically, with a paid ad running too \u2014 and with more than 250 five-star reviews averaging 4.9. Another member school in the Pacific Northwest owned the same trifecta in its market with well over a hundred reviews.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Those reviews matter far beyond search. When mom meets your student&#8217;s family at a birthday party and gets interested, she Googles you before she calls you. Here&#8217;s the catch: martial arts isn&#8217;t a category where happy families leave reviews on their own the way restaurant customers do. Left alone, the only people motivated to review you are the ones who are mad at you. You have to encourage, solicit, cajole \u2014 maybe even reward \u2014 your students to say publicly what they already say privately. Put a review-generation system on your annual calendar, every month, all year.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And understand your website&#8217;s two jobs: it&#8217;s a search placement tool, and it&#8217;s a conversion tool \u2014 the same conversion job as an inbound info call or a walk-in. If it&#8217;s just a brochure, you&#8217;re missing the point. The big multi-million-dollar direct-response studies found roughly a 400% improvement when you flip a web visitor into a live phone conversation \u2014 either they call you, or you capture the number and call them \u2014 versus letting them interact with a web form alone. You are four times more likely to book an introductory lesson talking to a human being. Design every page around making the phone ring.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Category: Targeted Social Advertising \u2014 The Vacuum Machine<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Paid social advertising is the purest marketing-in-a-vacuum tool ever invented. Imagine buying a full-page ad in a magazine that only went to parents of kids with ADD or ADHD, within your city, positioning martial arts as the solution. Or an ad that only reached homeschooling moms in a three-mile radius of your school, offering martial arts as their PE alternative. You can do exactly that. Three capabilities matter most:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Custom audiences:<\/strong> upload your lead list \u2014 the thousands of families you&#8217;ve touched through events, birthday parties, and past inquiries \u2014 and show your ads directly to them.<\/li>\n<li><strong>Retargeting:<\/strong> a snippet of code on your website lets you follow every visitor around with your ads, whether or not they opted in. Look at how relentlessly the big online retailers chase you after you view one product \u2014 that&#8217;s the model.<\/li>\n<li><strong>Lookalike audiences:<\/strong> upload your current student list and tell the platform, &#8220;go find me more people who look just like these,&#8221; narrowed to your geography.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">These platforms were built by engineers for split testing, so test everything. In one campaign I ran for one of my own locations, the identical ad ran with six different photos. One image cost me $1.11 per click; another cost 39 cents \u2014 nearly triple the difference, from the photo alone, and I hadn&#8217;t even bothered to use our own archive of custom images yet. On a spend of under $140 that campaign put 266 visitors on the landing page, and with the right page and right offer we typically convert 20\u201340% of that traffic to leads \u2014 call it 50 to 75 leads for lunch money. One caution: forget likes and follower counts. The only thing you want is a targeted landing page, an opt-in, and a phone call that becomes an appointment. Keep focused on what you&#8217;re actually trying to accomplish.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Category: Community Outreach \u2014 High Labor, Low Cost, Big Numbers<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">There are at least 22 types of community outreach events and activities, and they share a profile: fairly high labor, very little cost. The numbers from schools I coach tell the story. One member made 22 appointments in two hours at a local fun-run event. One of my own Mile High Karate franchise locations \u2014 with a frankly crappy-looking booth in a tight space at a local family attraction over a Halloween weekend \u2014 made 87 appointments in two days and ran over 50 intros in the following five days. Another member made 42 appointments in six hours at a single event, with roughly a 60% show rate. Movie theater promotions around big family blockbuster releases have been among our most productive outreach plays \u2014 every year hands you a fresh calendar of releases to tie into. Put one significant outreach event on the plan every month.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Category: Guerrilla Marketing<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">A colleague of mine has done exceptionally well over the years with rack card placement \u2014 the modern version of lead boxes. Get 300\u2013350 locations stocked and you can reasonably expect five or six enrollments a month from it, at practically zero cost. Yard signs work just fine (the community will throw them away; you&#8217;ll put them back out). Inflatable attention-getters and rooftop balloons still pull walk-in traffic. If you&#8217;re small and trying to get bigger, this stuff is nearly free. And if you&#8217;re big, with a real TV and direct mail budget \u2014 you should still be doing it, because these students are the cheapest you&#8217;ll ever acquire.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Category: Real Publicity<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">I don&#8217;t mean posting a press release about your latest green belt testing on a distribution site. I mean real media: network TV affiliates, the major daily paper, local radio. My instructor, Jhoon Rhee, was the all-time best in our industry at this. He taught the U.S. Congressmen for years, and one year he staged a Republicans-versus-Democrats team sparring match at his tournament \u2014 it played on CNN International every 30 minutes, around the clock, worldwide. We had articles in the Washington Post constantly.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Three keys to getting coverage: know your students and pitch community-interest stories (I&#8217;ve gotten network TV coverage for a 78-year-old man with a remarkable backstory earning his black belt, for a very young black belt, and for a young woman who earned her black belt while fighting leukemia); watch the news cycle and figure out how your school ties in; and swing often. Free press isn&#8217;t consistent \u2014 you take a lot of swings and a lot of strikeouts. But when you connect, you connect big: one full-page feature in the Denver Post generated 138 info calls to my schools in a single day.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Pillar Category: Direct Mail \u2014 Still Standing<\/h3>\n\n\n\n<p class=\"wp-block-paragraph\">Direct mail is as strong as it ever was \u2014 precisely because everyone else fled to free channels and left the mailbox empty. Four keys, in order: <strong>the list<\/strong> (everything starts here \u2014 blanket every-door mail is cheap but targets nobody; it doesn&#8217;t know who has kids, who&#8217;s interested, or who can afford you), <strong>getting it opened<\/strong> (there&#8217;s a whole science to the envelope versus postcard decision), <strong>the headline or grabber<\/strong> (getting it read once opened), and <strong>the offer<\/strong>. And if I were starting a direct mail program tomorrow, I&#8217;d always start with my existing prospect list \u2014 the families who have already raised their hands \u2014 because that&#8217;s where the results are.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Reset #4: The Follow-Up Reset \u2014 Rebuild the Contact Stack<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">All those pillars produce one thing: a list of interested prospects. What you do next determines whether the year&#8217;s plan makes money. Here is the hierarchy of what converts, in order of effectiveness:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li><strong>Face to face.<\/strong> Talking to them at the booth, at your front counter, at their door. Nothing beats it.<\/li>\n<li><strong>Ear to ear.<\/strong> Pick up the phone. This is where the real work lives \u2014 see below.<\/li>\n<li><strong>Text message.<\/strong> The single highest-leverage habit in follow-up today.<\/li>\n<li><strong>Direct mail.<\/strong> Done right \u2014 grabbers, priority envelopes, sequences \u2014 it can outperform even texting.<\/li>\n<li><strong>Broadcast voicemail<\/strong> to permission-based lists.<\/li>\n<li><strong>Email.<\/strong> It works, it&#8217;s free, it doesn&#8217;t work very well, and you have to beat them to death with frequency. Last on the list for a reason \u2014 with retargeting ads and social presence layered around all of the above.<\/li>\n<\/ol>\n\n\n\n<p class=\"wp-block-paragraph\">Now the part nobody wants to hear. Say an event weekend hands you a list of 123 prospects. People don&#8217;t answer their phones anymore \u2014 which does not mean phone follow-up is dead. It means that to work that list properly you&#8217;re going to make somewhere between 1,200 and 1,800 dial attempts. Start at the top, work to the bottom, start again. Call at 10 a.m., call at 3 p.m., call at 7 p.m.; call Monday, call Tuesday \u2014 different day-parts reach different families. Leave a voicemail (not ten \u2014 you&#8217;ll look neurotic), and here&#8217;s the habit almost nobody has: <strong>the moment you finish leaving any voicemail \u2014 confirmation call or prospect follow-up \u2014 immediately send a text.<\/strong> You&#8217;d be amazed how many people won&#8217;t answer a call but respond to the text within minutes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And since you&#8217;re going to leave a hundred-plus voicemails working that list anyway, front-load the automation: open with an automated voicemail drop to the full permission-based list, an automated text, a direct mail piece, and an email \u2014 then put live callers on them. If nothing else, they&#8217;re far more likely to pick up, and far warmer, when your team gets to them.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Reset #5: The Peer Reset \u2014 Upgrade the Room<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This is the reset that makes the other four stick. If you hang out with the normal martial arts crowd, then by definition you&#8217;re hanging out with mediocre and broke \u2014 and I say that with respect for their martial arts. The average high-ranking black belt and national competitor may be an exceptional martial artist and, as a business operator, genuinely not know what they&#8217;re talking about \u2014 while sounding very confident about it. Many studies have shown you become the average of the five people you spend the most time with. So choose deliberately. What I engineer in my own mastermind groups is a room full of owners doing half a million to two or three million a year \u2014 so that every conversation you&#8217;re in is with someone at your level or far ahead of where you want to be, instead of a room full of people explaining to each other how tough it is to make a living in martial arts. Whatever room you&#8217;re in right now: is it pulling your average up, or down? Reset it in January, before the year&#8217;s habits harden.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\">Putting the Sequence on the Calendar<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Run the full Annual Reset Sequence once, in writing, before the new year begins: one page per reset. Assumptions audited. Budget reordered \u2014 education and marketing on top. Twenty pillars named, each with an owner and a date. The follow-up stack documented as a procedure your staff can run. The peer group chosen on purpose. Then revisit the whole sequence at the start of every quarter, because pillars decay and realities shift mid-year too. The new year&#8217;s enrollment surge rewards schools that are already executing when it arrives, not schools that spend January deciding what to do.
