What follows is the full teaching behind the answers I gave that day.

Why Adults Walk In — and Why That Reason Will Never Keep Them

The question that kicked off this whole discussion came from an owner who was nervous about offering leadership and life-skills development to adults. Kids, sure — every parent wants confidence, discipline, and focus for their child. But grown men and women who signed up for kickboxing or fitness? Wouldn’t they roll their eyes?

Here’s what I told him, and what I’ll tell you: why an adult comes to you and why an adult stays with you are two different things. There’s a marketing question — how do you get them started — and then there’s a communication process that gets them to see the broader value. If you never run that communication process, you’re stuck selling the thing they came for. And the thing they came for is a commodity with a shelf life.

Picture the typical adult prospect. Call her Mary: 38 years old, two kids, can’t lose the last 20 pounds of baby weight, and heading back into the job market now that her youngest is in school. What does Mary already know when she walks through your door? She knows she’s going to feel timid interviewing after years out of the workforce. She knows she doesn’t feel great about how she looks. She knows she’s struggled to stay on a diet. She knows she bought the infomercial gadget and joined the health club, and neither one worked.

In other words, she knows the pattern — because she’s lived it. Adults jump from thing to thing. Each new program is the next magic pill. They start enthusiastically, fade in a few weeks, and quietly drop out. Every health club in America is built on that cycle: sell the January membership, count on the March disappearance. If you enroll Mary and deliver nothing but a hard cardio workout twice a week, you are simply the next stop on her tour of things that didn’t work — because an hour of exercise doesn’t outrun a drive-through habit. The workout alone was never the answer.

What actually changes Mary’s life is exactly what changes a seven-year-old’s life in your program: goal-setting, self-discipline, confidence, and follow-through. The discipline to fix her diet. The confidence to walk into that interview. The focus to stick with something past the honeymoon phase. Whether the student is 7 or 52, the transformation is the same — and the transformation is the product.

This Isn’t a New Idea — It’s the Oldest Idea in the Business

Some owners treat “life skills for adults” like a modern marketing gimmick. It’s the opposite. Anybody who ever professionalized a martial arts school ended up talking about confidence, discipline, and focus. Peter Urban was writing about the dojo as a place of character development in New York City generations ago. Funakoshi taught karate-do as a way of living, not a way of punching. This is the root of the art.

What happens is that every generation, a new wave of enthusiasts gets so excited about the physical and technical side that they forget why people actually train. With the rare exception of a Navy SEAL or a working professional, nobody in your school needs fighting skill for their job. So the question is never “how good is the technique” — it’s why they come and why they stay. The big technique-focused national organizations, in the martial arts and in fitness, rarely see anything beyond the technical side, and they generally don’t know how to run schools as professional businesses. That’s not a problem for you. That’s your opening. Let them supply the technical excellence; you supply everything else — and “everything else” is what a high-six-figure school is built on.

The Come-Stay Bridge: Five Spans from Fitness Buyer to Lifetime Student

I call the system the Come-Stay Bridge because that’s literally its job: it carries an adult from the reason they came (the surface goal) to the reason they’ll stay (the transformation). One end of the bridge is anchored in their 20 pounds. The other end is anchored in your Black Belt and leadership program. Five spans connect them, and you build every one deliberately.

Span 1: Honor the Surface Goal

Never argue with the reason an adult walked in. If Mary came to lose 20 pounds, your marketing, your intro conversation, and your first classes should all take that goal dead seriously. This is where owners fumble in one of two directions: either they dismiss the fitness goal and launch into a philosophy lecture, or they pander to it exclusively and become just another bootcamp. The bridge starts on her side of the river. Meet her there — genuinely help her with the weight — and you earn the right to show her the rest.

Span 2: Measure Progress Relentlessly

One of the best adult programs I’ve ever studied ran its onboarding like a medical intake: blood pressure, tape measurements, weigh-ins on a schedule, and a structured series of progress evaluations from the very first appointment. Then progress checks every few weeks, forever. Compare that to the typical school, where an adult’s “progress tracking” is whether the instructor happens to notice their roundhouse improved.

Measurement does three things at once. It proves you’re serious about the goal they came for. It creates scheduled one-on-one touchpoints — which are retention gold with adults, who will drift silently out of a group class but will show up for an appointment with their name on it. And it manufactures visible wins, which is what adults are starving for after years of programs that never showed them evidence of anything. Your belt-testing cycle already does this for kids. Adults need the equivalent, tied to their goals, on the calendar.

Span 3: Teach Life Skills at the Adult Level

Here’s the span most owners never build because they’re afraid of it: teach adults life-skills lessons in the classroom, exactly the way you teach a seven-year-old — just at an adult altitude. The program I mentioned above built its first six weeks around goal-setting, building confidence, communication skills, and food management. Actual lessons, taught on the mat, woven into the physical training.

Nobody rolled their eyes. Nobody quit because the school talked about discipline. The opposite happened — because you’re simply explaining to adults what they already know about themselves and putting it in context. Mary already knows willpower is her real problem. When you say, “The only way you hit your goal is by developing the self-discipline and goal-setting to stick with something — and that is precisely what we teach,” you’re not selling her philosophy. You’re diagnosing her accurately, and she knows it. In the group setting you talk about focus, discipline, goal-setting, and confidence, and you give examples of how those carry over: back to finishing the master’s degree, over to the new career, into the home, onto the dinner plate, into parenting. The adult version of exactly what you do with kids.

Span 4: Personalize the Deeper Why

The group teaching sets the frame; the one-on-one conversation makes it personal. In your private progress evaluations, you ask about goals beyond the 20 pounds. What’s the career goal? What’s happening at home? What would she attempt if the confidence were there? Now the language of the classroom attaches to her actual life. You’re no longer an instructor who teaches classes she attends. You’re the coach helping her become the person who gets those things — and people do not quit that relationship over a schedule conflict.

Span 5: Bridge Into the Black Belt Program

Every span so far has been setting up this conversation, and when the first four are built, it takes about ninety seconds. It sounds like this:

“You don’t want to lose these 20 pounds and gain them right back — right?”

“You want fitness to become a lifestyle, not a temporary fix — right?”

“And to accomplish the career and family goals we’ve talked about, you’re going to need exactly the discipline, confidence, and focus this training develops — don’t you see how that carries into the new job?”

“That’s the entire purpose of our Black Belt and leadership program: the ongoing goal-setting and support mechanism that translates everything you’re building here into the rest of your life. Here’s what it entails.”

That’s the renewal conversation. Notice there’s no pressure in it anywhere — every line is something she already agreed to over the preceding weeks, because you built the bridge span by span. This is why I teach that retention and renewals aren’t events; they’re the natural endpoint of a communication process that starts on day one. The same structure drives your sales and enrollment conversations — the offer only feels expensive when the value conversation never happened.

The Anti-Model: Priced So Nobody Cancels, Built So Nobody Stays

Now let me show you the other way to run an adult program, because it’s everywhere and it’s seductive. We once visited a fitness-style operation in a major Texas market with roughly a thousand adult members. Impressive number — until you watched the machinery. It was run like a health club: a monthly price point set low enough that nobody bothers to cancel, because everyone assumes they’ll “get back to it.” Meanwhile the program was flushing people out the back door constantly — attendance churn masked by billing continuity.

Is that unethical? Not exactly — nobody’s being lied to. But I told the room in Atlantic City the same thing I’ll tell you: I find it a very difficult model to want. If I tell a student we’re going to build confidence and discipline and take them to Black Belt, I’d rather we actually do that. If the reality is “pay us for 90 days, we won’t have done anything, and eventually we quietly dump you,” the business is a billing scheme with a mat in it. And practically, it’s fragile: revenue built on members who’ve mentally quit evaporates the moment they audit their credit card.

Run the math on the honest alternative. The industry loses 3–5% of students per month; a well-coached school targets attrition below 2%. At premium tuition — the $347–$397 a month that top schools charge, call it $375 — a sub-2% school keeps an adult student for roughly four years. That’s a student worth about $18,000 in tuition alone, before events, testings, and the family members who follow them in. The commodity school charging $150 and churning at 4–5% collects maybe $3,000 and has to replace that student — at an acquisition cost of five to seven times what retention costs. The Come-Stay Bridge isn’t warm-and-fuzzy programming. It’s the highest-leverage financial system in your school.

You Can’t Build the Bridge Across Six Programs

The second half of that Q&A session turned to program structure, and it connects directly, so I’m including it. When I evaluate a school, probably 80% of what I find isn’t relevant to fix right now — the work is identifying the 20% of low-hanging fruit and scraping away the clutter. And the most common clutter I find in stuck schools is program sprawl.

I worked with a husband-and-wife team in a mid-size market running well over 400 active students across six different programs — a kids’ program, an MMA program, a grappling program, a women’s cardio program, and on down the list. Solid student count, mediocre revenue, and the two of them working 80-hour weeks to hold it together. Several of those programs had a couple dozen students each. It made no sense. Even if a boutique program charges decently, why run a boutique when the same energy poured into your core program produces double the enrollment with a fraction of the operational drag?

You can be wildly successful with one core art — taekwondo, karate, Muay Thai, jiu-jitsu, whatever you love — run as a real program with a real bridge under it. The only pairing I’ve been genuinely convinced you might need: a member of mine who runs a very large, very successful grappling academy — a former international-level wrestler with a graduate degree in psychology — made the case that if your core is jiu-jitsu, you want one striking program alongside it, because a meaningful slice of the adult male population simply will not grapple, but they’ll happily kick and punch. (He argued it was describing me, and having started my own jiu-jitsu education in a Texas garage in August with Carlos Machado’s head on my chest, I couldn’t entirely object.) Fine — two programs. Not six.

Here’s why sprawl kills the bridge: every span I described — the measurement appointments, the life-skills curriculum, the personal goal conversations, the renewal path into your Black Belt program — has to be built, staffed, and executed per program. Six programs means six half-built bridges, which means adults falling in the river everywhere. One program, built completely, beats six programs built to 40% every single time.

And when you strip away the clutter, the priorities are almost always the same four levers, in order: fix the tuition structure, fix the enrollment process, fix the renewal process, then widen the pipeline with more prospects. I’ve watched schools double their gross inside a year on those four alone — no new programs, no new location, no heroics. The same watch-out applies to ideas you buy, by the way. Our industry is awash in programs and systems, some brilliant, some brown around the edges. A preschool-age intro program can be a great feeder for three-year-olds and a lousy destination if it’s missing a workable price structure, a renewal process, and an upgrade path. Before you bolt anything onto your school, ask the four-lever question: does this have a tuition structure, an enrollment process, a renewal process, and a pipeline? If not, you’re buying clutter.

Go Big, Not Incremental

One more lesson from that day, because it frames everything above. Whenever I get on the phone with a school owner, the first thing I ask is: where specifically do you want to be by the end of this year — in active count, in gross, and in net? And of the three, net is the one that matters most, combined with genuinely high-quality service. Don’t get thrilled about a big gross you aren’t keeping.

There’s a Steve Jobs line I’ve paraphrased for years: it’s easier to do it fast and big than to grind it out incrementally. He said he was never much interested in — or good at — incremental improvement; he was built for big leaps. I’ve found the same thing in this business. I started by going from zero to 1,500 students, not by inching a school from 20 students to 22. When an owner tells me they’re at $10,000 a month and want to get to $11,500, that’s honestly a harder coaching project than the owner who’s at $22,000 and wants $50,000 — because the first owner is thinking in increments and the second is ready to rebuild the machine. The Come-Stay Bridge is machine-rebuilding work: you’re not tweaking a class format, you’re installing the system that changes what an adult student is worth to your school by a factor of five. That’s the mindset behind every school growth plan we build with owners: pick the big target first, then work backwards.

Frequently Asked Questions

Won’t adults be turned off if I talk about confidence, discipline, and life skills?

No — as long as you anchor it to their goal instead of replacing their goal. Adults already know that willpower, not information, is why past programs failed; when you name that honestly and position your training as the fix, it reads as insight, not preaching. The mistake isn’t talking about life skills. The mistake is either dismissing the fitness goal they came with, or never connecting the life skills to the career, family, and health outcomes they actually care about.

How do I start measuring adult progress if I’ve never done it?

Start at enrollment: record baseline measurements tied to the student’s stated goal — weight, measurements, flexibility, whatever fits — plus a short written goals conversation. Then put a private progress evaluation on the calendar every four to six weeks, forever. The measurements matter less than the appointment itself: a scheduled, personal touchpoint is what keeps an adult from drifting silently out of group classes, and it’s where every renewal conversation gets set up.

Does an adult program like this justify premium tuition?

It’s what makes premium tuition possible. A twice-a-week workout is a commodity worth commodity pricing. A structured program with measured progress, personal coaching conversations, a life-skills curriculum, and a multi-year Black Belt path is a transformation — and top schools charge $347–$397 a month for it on a 12-month Trial Enrollment. Pair that with attrition below 2% monthly and the adult division often becomes the most profitable program in the building.

Your Next Step

If your adult program is a revolving door — good enrollments in the front, quiet disappearances out the back — the fastest fix is to have an experienced set of eyes walk your bridge span by span. That’s exactly what we do in a free Personal Evaluation: my team and I go through your retention numbers, your tuition structure, your enrollment and renewal process, and map the low-hanging fruit — a $1,297 value, at no cost and no obligation.

And because the Come-Stay Bridge lives or dies on what happens in the classroom, get my free Extraordinary Teaching resource at ExtraordinaryTeaching.com — it’s the deepest material Grandmaster Jeff Smith and I have ever put together on teaching in a way that keeps students, kids and adults alike, training for years.

About the Author

Stephen Oliver, MBA and 10th Degree Black Belt, is the Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
