The schools that thrive do the opposite: they double marketing activity, keep every retention system running, and deliberately choose interpretations of events that drive action instead of paralysis.

I’ve been a martial arts school owner since 1975. I built Mile High Karate through recessions, market crashes, and a pandemic that shut down half the industry. And here’s what five decades have taught me: hard times don’t create character — they reveal it. The same crisis that wipes out one school owner makes another one rich. Same economy. Same shutdown orders. Same “impossible” market. The difference is never the event. The difference is what happens between the owner’s ears, and what they do — or don’t do — next.

In our school growth coaching, I watched this play out in real time during the worst disruption our industry has ever seen. Roughly two-thirds of our member schools were fine or thriving. Somewhere between 10% and 25% were in a complete emotional meltdown. When I dug into the difference, it came down to two things, every single time:

They made bad decisions because they thought about the world in counterproductive ways.

They didn’t take anywhere near enough action — especially in marketing.

Let me show you exactly how that works, and give you the protocol my coaching team — including Grand Master Jeff Smith and Dr. Greg Moody — and I use to pull school owners out of the death spiral.

Crisis Doesn’t Create Character. It Reveals It.

During the shutdowns, 25% to 50% of martial arts schools were headed belly-up. I watched two high-profile operators throw in the towel within days of each other. Meanwhile, inside our coaching group, I had members doing $70,000 and $100,000 a month through the exact same crisis.

Here’s the part that should keep you up at night: the owners who imploded and the owners who thrived were getting exactly the same advice. Same checklists. Same meetings. Same coaches. The difference was entirely in how they filtered what they heard and whether they got off their rear ends and implemented it.

One member I coach runs a school in a small, low-income market — a town of about 60,000 people spread across a big rural area, with a median household income around $40,000 a year. If anyone on earth had an excuse to say “my people can’t afford it, my people won’t do virtual,” it was her. Instead, she enrolled more than 40 new students in two months, 100% virtually, at her normal monthly tuition. No discounting the monthly rate. While she was doing that, other owners in affluent suburbs were telling me with a straight face that “nobody wants to do martial arts right now.”

Another member — after initially catastrophizing, glued to the news, and losing about a month to doom and gloom — snapped out of it, went back to work, and finished the period up 11% over what had been her best year ever, doing six figures a month, in the middle of the worst economy in decades.

Same crisis. Different filters. Different actions. Different results.

How Your Brain Lies to You in a Crisis

Years ago I did a deep study of NLP — neuro-linguistic programming — and cognitive behavioral therapy. Set aside the pop-psychology baggage; the core model is enormously useful for business owners, and it goes like this:

An external event happens — a shutdown, a recession, a bad month. That event never reaches your mind objectively. First it passes through your filters: your beliefs, your values, your past decisions, your memories, your generalizations about how the world works. What comes out the other side isn’t reality — it’s your interpretation of reality. Then that interpretation combines with your current emotional state, and your state drives your behavior.

Which means two owners can look at the exact same news and produce opposite businesses.

Tony Robbins — who I and my whole staff studied extensively years ago — has a phrase for this: “my delusion.” What he means is that any thought you have about the way things are is subjective, not objective. You’re going to be running a delusion either way. So choose the delusion that supports your growth instead of the one that builds roadblocks.

Take a real example from that period. A monthly jobs report comes out showing employment up five million in a month — seven and a half million over two months, when experts predicted further collapse.

Interpretation one: “There’s still 11% unemployment, it’s going to spike again, they’ll shut everything down, everyone’s broke, why bother marketing.” That interpretation is not objectively true or false — but it will spiral you into paralysis and abysmal results.

Interpretation two: “That’s double what anyone expected. Demand is snapping back faster than anyone predicted. People have money sitting in the bank they couldn’t spend for months, and they are desperate to do something productive. My business can not only survive this — it can grow.” Also subjective. But this one drives action.

If you’re going to interpret everything subjectively anyway — and you are, because that’s how brains work — then run every piece of news through one filter: How does this help me get more students, serve them better, and keep them longer? That’s the only filter that pays.

The Thinking Errors That Kill Schools

Cognitive behavioral therapy has a whole catalog of thinking distortions. Four of them show up in nearly every conversation I have with a struggling school owner:

Filtering. Focusing on the negative, ignoring the positive. You take the one discouraging data point out of a report and delete the ten encouraging ones.

Overgeneralization. One student says something — which you may have misinterpreted in the first place — and suddenly it becomes a rule for your entire student body, or for everyone within ten miles of your school.

Mind reading. “They think it’s too expensive.” “They don’t want virtual classes.” You don’t know what they think. Frankly, after you’ve asked them 22 questions you still don’t know what they think, because people distort, generalize, and smokescreen. It’s the same reason political polls miss so badly. Stop marketing to the inside of your own head.

Polarized (all-or-nothing) thinking. “No one wants to enroll right now.” Any sentence containing “no one,” “everyone,” “always,” or “never” is almost automatically wrong. Some do, some don’t. Your job is to find the ones who do.

Stack overgeneralization on top of mind reading and you have a paved path to disaster for your school. I see it in every group meeting: an owner has one awkward conversation, mind-reads a conclusion out of it, generalizes it to the whole market, and then cuts the very activity that would have saved him.

The Productive Delusion Protocol

Here’s the framework I give owners for operating through any crisis — pandemic, recession, a competitor opening across the street, a bad quarter. I call it the Productive Delusion Protocol, and it has five steps.

Step 1: Audit the filter, not the event

When you catch yourself in doom mode, write down the actual, objective event — “enrollments were 8 instead of 12” — separately from your interpretation — “nobody in this town will pay for lessons anymore.” You will be shocked how little the two have in common. Cross-examine every “no one,” “everyone,” and “they think.”

Step 2: Choose the interpretation that drives action

Both interpretations of any event are delusions. Pick the one that makes you richer and makes you serve more students. This is not positive thinking for its own sake — it’s choosing the mental state from which massive action is possible, because fear produces fight-or-flight, and for most owners “flight” means curling up in a ball and waiting for things to pass. Businesses die in the fetal position.

Step 3: Double the activity that seems reasonable

My rule in normal times: if you want 20 new students a month, have 20 marketing things going on simultaneously. In a crisis, make it 40. Never expect any single activity to be a home run — home runs are rare. What’s normal is base hits: rack cards, yard signs, a banner on the building, flyers on pizza boxes, direct mail to your prospect list (real mail, not just email), text follow-up, business co-promotions, publicity, paid social, search ads, retargeting. Nobody walks in holding the rack card — but stop doing all of it and watch enrollments go to zero.

Step 4: Track everything, weekly and monthly

Leads, appointments, first intros, second intros, enrollments, renewals, dropouts — every week, every month. Marketing without stats is a guessing game; with stats it’s an investment with a measurable return. And read your numbers over the right time horizon: a week is less representative than a month, a month less than a quarter. There will always be carryover between months — intros booked in the last days of one month enrolling in the next. That’s normal. Know your numbers well enough to explain them by name: who exactly are these families?

Step 5: Run a daily mental catharsis

Every night, deliberately flush the catastrophizing. If you insist on consuming news — I’m a news junkie myself, so no judgment — then at minimum read past the headline. Most articles more or less get the story right in paragraph twelve; the headline and photo are almost always misleading, and most people never read past them. Consume accordingly, and re-run everything through the only filter that matters: how does this help my school?

The Four Myths That Sink School Owners in Hard Times

Every crisis produces the same mythology. I heard each of these dozens of times, and each one is demonstrably false.

Myth 1: “My students won’t do virtual (or modified) classes”

Students want to do what they can do right now. If they can’t be on the mat with thirty people, they want the closest available thing. And look at who your market actually is: at premium tuition of $347–$397 a month, your families have smartphones, tablets, laptops, and Wi-Fi. The parents have been on video meetings for work; the kids have used them for school. If a family genuinely can’t prop up a phone, mail them a $5 tripod. The objection isn’t real — it’s mind reading.

Myth 2: “People won’t pay full price for it”

The member in that low-income rural market enrolled 40+ students virtually at her full monthly rate. Another member — just outside one of the hardest-hit metro areas in the country, where gyms stayed closed for four months — kept enrolling all the way through and finished the year over a million dollars, even with the prior year, with a healthy net. When you enroll on a 12-month Trial Enrollment and frame the program properly — full curriculum support, online resources, outdoor classes, in-person as conditions allow — families buy the outcome for their kids, not the room it’s delivered in. Parents told these owners point-blank: “This is essential for my child.” The focus, the discipline, the social outlet — that’s what $375 a month buys, in good times and bad.

Myth 3: “I’m doing everything you told me to do”

This is the most consistent line I’ve heard across forty years, in booms and busts alike. Then we open the marketing checklist and they’re doing two things out of forty. Or we walk the retention checklist: Did you keep attendance cards on every student, every class? Keep stripes and belts moving on the normal schedule and make a big deal of them? Deliver materials to every family? Over-communicate by phone, mail, email, and text? Keep the full class schedule running? The owners who actually did all of it came through flat to up. I don’t know of a single school that ran the full checklist and lost a quarter of its students. Not one.

Myth 4: “You don’t understand my area — everybody’s broke here”

I once asked a famous martial arts figure why he charged half my Denver tuition in the middle of Silicon Valley — one of the wealthiest corridors on the planet. His answer, with a straight face: “The cost of living is so high, that’s all they can afford.” I have an economics degree from Georgetown and an MBA, and I still couldn’t get him to see it: prices are high there because there’s so much money chasing too few goods. Meanwhile my member in a genuinely poor market — median income around $40,000 — charges strong rates and thrives, because parents who see the value will prioritize their kids over almost any other spending. When I actually polled thriving owners on how many families requested payment freezes at the peak of the crisis, the answer was about 10% — and most of those were temporary freezes, not cancellations, and those owners kept serving those families anyway and put most of them right back on billing within months. “Everybody’s unemployed” was a headline, not your student body.

The Attrition Math That Should Terrify You

Here’s a conversation Jeff Smith and I have had more times than I can count. An owner says, “My student count collapsed because of the crisis.” We ask: how many did you lose in month one? Turns out about 5–6%. Month two? 5–6%. Month three? Same. That’s not a collapse — that’s ordinary attrition with zero enrollments to replace it. Three or four months of normal dropouts with nobody coming in the front door and you’re down 20–25%, crisis or no crisis.

The industry average is 3–5% monthly attrition; a well-coached school targets below 2%. But even at 2%, the rule is absolute — tattoo it on your hand: never, ever have a week or a month when you’re not enrolling new students. No matter how good your retention is, you will never keep 100%. If a tornado hits your town during a tsunami during a stock market crash, your first move is to quadruple your marketing effort. If it normally takes 15 activities a month to get 15 students and conditions get harder, the answer is 30 activities — not a ball on the floor.

And retention systems don’t get a vacation during disruption, either. As Greg Moody hammers into our members: if your dropout percentage was already a little high, disruption compounds it. Attendance tracked every class on physical cards. The three-box card system and end-of-week retention calls. Stripes awarded and celebrated. Graduations held, medals handed out, even if you have to mail them. The owners who kept those wheels turning — see our retention resources — held their student bodies. The ones who “paused” retention while also pausing marketing got hit from both ends at once.

Why a Downturn Is the Cheapest Marketing You’ll Ever Buy

The worst thing a business can do in a recession is cut the ad budget and the sales staff — and it’s exactly what most businesses, including massive companies that should know better, do first. Never cut the ad budget. Never cut the sales staff. When the market gets objectively harder, you double down.

Here’s why the crisis was actually a massive opportunity, and why the next one will be too. When big companies pulled their advertising, social media ad costs dropped — while engagement exploded, up something like 500–600% in time spent. Email open rates and click-through rates went up. People were home, bored, walking to the mailbox eager for something to read — direct mail performed better than it had in years. Search advertising got cheaper per click because competitors pulled out. Catastrophe for the timid was a clearance sale on attention for the aggressive. That’s the whole thesis of my marketing system: overlay, overlay, overlay — especially when everyone else is retreating.

Now do the math on what a student is worth. One of our members spent $600 on search ads in a month and enrolled six students from it — $100 per enrollment. He asked me, hesitantly, whether he should keep spending. Hesitation at $100 per enrollment is crazy. A properly enrolled new student is worth $7,000–$8,000 in lifetime value at premium tuition with strong retention. The economist’s answer is: keep doubling the budget until marginal cost approaches marginal return. If doubling takes you from $100 to $200 per enrollment, you’re still stealing. At $300, you’re a pig in mud. My working rule for members: be willing to spend up to your enrollment down payment — call it $1,500–$2,000 all-in — to acquire one new student, because the lifetime value pays it back four or five times over. Most owners’ real problem isn’t that marketing is too expensive; it’s that they’ve never done the arithmetic, so a $2,000 monthly ad budget feels like gambling instead of the best-returning investment they own.

One warning from the trenches: the first thing that happens when an owner finally turns on real lead flow is they declare the leads “flaky.” What actually happened is that for years the only people who ever walked in were friends, referrals, and people desperate to train — and that gave the owner the delusion that he was a good salesperson. Market to the normal population and you have to actually know how to follow up, qualify, and convert. Tighten the conversion process before you multiply lead flow, and then don’t blame the leads for your follow-up.

What “Rising to the Occasion” Actually Looks Like

Pull it together and the pattern of every owner who came through the crisis even or up — including one who was privately furious that he was only even with his all-time record year, which in that environment was equivalent to being up 40% — looks like this:

They chose the productive delusion and guarded their internal dialogue like a checkbook.

They ran the full checklist — every class simulcast, every student tracked, every stripe awarded, every family over-communicated with — instead of doing two items and claiming “everything.”

They doubled marketing activity when instinct screamed to cut it, and kept enrolling every single week.

They tracked stats monthly and adjusted based on numbers, not moods.

They took the pressure off perfection but never off the plan — hold yourself and your staff accountable to the goal even when the world hands you an excuse not to.

The next crisis is coming. It always is. It will reveal your character too — and if you build these habits now, what it reveals will make you money.

Frequently Asked Questions

Should I cut my advertising budget during a recession or crisis?

No — that’s the single most expensive mistake available to you. Downturns lower ad costs and raise attention as competitors retreat, so your dollars buy more. If you normally run 20 marketing activities a month, run 40 in a crisis, and keep spending as long as your cost per enrollment stays well under a student’s $7,000–$8,000 lifetime value.

Will families really pay premium tuition in hard times?

Yes — if you’ve positioned your school as essential rather than recreational. Well-coached schools charge $347–$397 a month on a 12-month Trial Enrollment, and members of ours enrolled dozens of students at full rate, fully virtually, in markets with median incomes around $40,000. Parents cut almost everything before they cut what’s visibly developing their child.

How much of a student-count drop is really “the economy”?

Usually very little of it. Ordinary attrition runs 3–5% monthly (under 2% in a well-run school), so three months of normal dropouts with zero enrollments produces a 15–25% decline all by itself. The real diagnosis is almost always an enrollment problem — the owner stopped marketing — not an economic one. Never have a week without new enrollments.

Get the Plan for Your School

If you’re reading this in the middle of your own hard season — or you want to be the owner who’s up 11% during the next one — don’t guess.
