Every belt test fee, tournament fee, and $30 equipment charge in between is a withdrawal from an emotional bank account — and it quietly kills schools that should be charging $347–$397 a month.

Every Time You Ask for Money, You’re Making a Withdrawal

Let me tell you about the hotel that lost me forever over a glass of iced tea.

Years ago I stayed at the Harbor Beach Marriott in Fort Lauderdale — $550 a night for the room. Sitting at the pool, they charged me $2 every time they refilled my iced tea. By the third refill, I vowed never to go back. And I haven’t.

Now think about that ratio. Twenty bucks at the pool bar versus $550 a night for the room. Completely irrational, right? Except it wasn’t just the iced tea. They dinged me for parking. They dinged me to pick up the phone. They dinged me for everything, every time I turned around. The dollar amounts were trivial; the poking was constant.

Stephen Covey, in The 7 Habits of Highly Effective People, talks about making deposits and withdrawals from an emotional bank account. Here’s how I think about it in your school: every time you ask a family for money — whether it’s $10 or $10,000 — you’re making a withdrawal from that emotional bank account.

Now map that onto how most martial arts schools operate. A family enrolls. Then you tell them Johnny needs a mouthpiece and a pair of hand pads — $30. Then there’s a patch he needs. Then a belt test fee. Then $20 for the intramural tournament. Then $10 for a seminar. Then the drink machine, the bottled water, the retail rack. And then — after you’ve poked them for money ten or twelve separate times — you sit down and ask them for a Black Belt program renewal that, in today’s dollars, is a five-figure commitment.

You’ve been making withdrawals for months, and now you need the account to be full. It isn’t. This is one of the most common — and most fixable — pricing mistakes martial arts schools make, and fixing it is worth more to most owners than any new marketing gimmick.

The Two-Asks Tuition Model

Here’s the standard I teach, and I’ll give it a name so you can hang everything else on it: the Two-Asks Tuition Model.

From first lesson to Black Belt, you ask a family for money exactly twice:

Ask One: the enrollment.

Ask Two: the renewal.

That’s it. Everything else — belt tests, tournaments, seminars, equipment, events — is built into those two transactions and the tuition that flows from them. Frankly, I’d love to find a way to ask only once, but I’ve never found a structure that gets people started and captures the full program at an appropriate price point in a single transaction. Two is the best I’ve ever figured out. So two is the standard — and the discipline is refusing to let a third, fourth, and fifteenth ask creep back in.

Ask One: The Enrollment

The enrollment is a 12-month Trial Enrollment — framed properly, that’s the school evaluating the student’s fit for the full Black Belt program, not the family kicking the tires on you. It comes with a real down payment and a premium monthly tuition. Top, well-coached schools today are charging $347–$397 a month for new students; use ~$375 as your working number, not the $140–$185 industry average that keeps schools broke.

And the billing is on EFT or automatic credit card — always. Never be collecting money at the front desk. I’ve never seen a successful school where families just bring a check across the counter every month, and I’ve never seen a successful school at $85 a month. Ever.

Ask Two: The Renewal

The renewal — into your leadership or Black Belt program — is the second and final ask. Bigger down payment, bigger monthly, and here’s the key structural move: the down payment includes everything. When our leadership upgrade carried a $1,000 down payment, that included the roughly $300 of gear the student was going to need. One transaction. Not ten separate $30 conversations spread over two years.

The renewal isn’t just revenue — it’s a commitment ceremony. A student who has renewed into the Black Belt program has planted a flag, and their behavior follows the commitment. If your renewal and sales process is weak or nonexistent, everything downstream — retention, revenue per student, referrals — suffers with it.

Everything Else Is Included

Once those two asks are structured correctly, the answer to every other money question is the same: it’s included.

No belt test fees.

No registration fee for your in-school tournaments — whether you run them twice a year or four times a year.

No $10 and $20 seminar fees.

No charging for the patch, the mouthpiece, the water.

If you run a leadership seminar, leadership students come free — and if a family isn’t in leadership yet, the path to the seminar isn’t a $20 ticket, it’s the renewal. Maybe there’s a review event they can attend, but the real value is reserved for the program. That’s how included events drive upgrades instead of nickel-and-diming the exact families you’re about to ask for a five-figure commitment.

The Activities Pass: How to Make “Everything Included” Pay

“But Stephen, that’s real money I’m giving up.” No, it isn’t — you’re going to collect more, with zero friction. Here’s the mechanism, and I’ll tell you where I stole it from.

When one of my family members was in graduate school, I looked at the university tuition statement. It itemized an “activities fee” — so much for the fitness center, so much for the library, so much for the student card that got you into basketball games. But really? It was all just tuition, presented intelligently.

So we built the same thing: the activities pass. When our tuition was $247 a month, we structured it as $200 tuition plus a $47 activities pass. The student got a separate little ID card, and that pass covered belt tests, intramural tournaments, seminars, special events — even the intensive weekend retreats we used to bill separately. All of it rolled in, all of it hitting the card by EFT every month.

Two things happened. First, my staff never had to ask a family for money again — for anything — except enrollment and renewal. Second, families were actually paying more in total than they had under the à-la-carte system. They just never felt nickel-and-dimed, because there’s very little emotional content in an automatic monthly payment. The withdrawal from the emotional bank account happens when a human asks a human for money — not when the card processes.

At today’s premium tuition of ~$375, the same structure works identically — call it $300 tuition plus a $75 activities pass, or whatever split fits your program. The number matters less than the principle: one price, everything included, billed automatically.

Buy the Mouthpieces by the Thousand

The same logic applies to all the little stuff. One of the biggest headaches on sparring day: out of 20 kids, three forgot their mouthpiece. Sound familiar? I stopped fighting it. I bought mouthpieces a thousand at a time for about a quarter apiece — then I got smarter and bought the football-style mouthpieces that clip to the headgear, so they couldn’t get lost. Kid needs one? Here you go. Done.

Bottled water? Don’t sell it — order a couple hundred water bottles with your school logo, hand one to every student at enrollment, and replace it free if the dog eats it. You spent 30 cents and made a deposit. The school selling $1.50 waters made three dollars and a withdrawal — and put a kid on the sideline crying while mom dug for quarters.

The Real Cost of Nickel-and-Dime Revenue

Here’s the picture I want burned into your memory, because I lived it: I’m standing at the front desk of a school, sizing a kid for foot pads. Mrs. Jones wants to try the sevens. Then the nines. Then the sevens again. And while she’s on her third iteration, my $25,000 renewal walked out the door.

I lost a $25,000 renewal putzing around over a pair of foot pads.

I don’t care how much money you think you make on retail — every time I’ve actually sat down and analyzed the books, including with operators running dozens of locations, the retail profit story turns out to be nonsense. You’ve got inventory. You’ve got shrinkage. You’ve got staff time selling, accounting, and chasing “can I pay you next week?” for three dollars. And you’ve got opportunity cost, which never shows up on the P&L: people have finite bandwidth, and every hour your program director spends chasing a $30 tournament registration is an hour not spent on retention, renewals, and referrals — the three activities that actually build a school.

The worst case I ever saw: a school owner proudly told me he cleared $50,000 a year on board-breaking days — a dollar a board, and he cut the boards himself in the back. I stood in his lobby and watched it: thirty kids running to their mothers with hands out, five kids breaking ten boards each, two kids crying in the corner, and three visibly disgusted moms. He was counting the $50,000. He wasn’t counting the renewals and referrals that walked out the door — which dwarfed it.

If the margin is small and a human being has to conduct the transaction, you’re almost always better off giving the thing away.

Price Is a Retention Strategy

Now let me anchor the number that ties this whole system together, because it’s the exact opposite of what most school owners believe:

A student paying $400 a month tends to stay roughly three times as long as a student paying $85 a month.

Backwards from what you’d expect, right? Owners assume high prices drive people away and cheap tuition keeps them. The reality: maybe the $400 family was a higher-quality prospect to begin with — but mostly, the premium price teaches them to hold what you do in higher esteem, because you clearly hold it in higher esteem. People don’t quit things they’ve invested in seriously. They quit things that feel disposable, and $85-a-month, pay-at-the-desk, fee-for-everything martial arts feels disposable.

That’s why pricing and retention aren’t separate topics. Industry-average schools bleed 3–5% of their students every month. Well-coached schools target below 2%. You don’t get there by being cheap, and you don’t get there without agreements — you get there with a structure where every element reinforces commitment:

Billing on EFT or automatic credit card — never collecting money at the school.

Tuition at a premium price point — $347–$397 a month for new enrollments.

A standard enrollment structure — the 12-month Trial Enrollment followed by a renewal into the Black Belt / leadership program.

A solid, multi-pillar marketing plan — never one lead source you’re dependent on.

Great student retention — which the first four make possible.

Run the math on why this matters. A million-dollar school is $83,333 a month. At $375 average tuition, that’s about 222 paying students — a completely achievable active count for a single well-run location. At $85 tuition you’d need nearly a thousand. The premium structure isn’t greed; it’s the only arithmetic that lets you pay great instructors, deliver great teaching, and still have a business worth owning.

The Exception: When a Price Tag Builds Value

Now, I’ll give you the nuance, because my coaching partners Grand Master Jeff Smith and Dr. Greg Moody and I have gone back and forth on this one on more than one coaching call — and they’re right about a specific case.

For a special event — a guest grandmaster seminar, a big renewal-prospecting event — a small ticket price can actually work in your favor. When schools we coach have run those events free, participation dropped and the wrong crowd showed up. With a modest charge, attendance went up and the right families — the renewal candidates — were in the room. Jeff’s favorite structure: charge $10, but bring a friend and you both get in free. Result: buddy guests doubled or tripled, because the “fee” quietly converted every family into a referral source.

So are we contradicting the Two-Asks Model? No — keep two separate issues separate:

Issue one is how many times you poke people for money. Routine parts of the curriculum — belt tests, in-school tournaments, regular seminars — should be included, period. Most schools can cut their money-asks dramatically.

Issue two is commitment psychology. Someone who registered and paid something shows up at far higher rates than someone who did neither. The fee isn’t revenue — it’s a commitment device and a referral trigger.

And if you do charge for a special event, don’t charge $10 when you should charge $100. The more someone pays, the less they complain and the more value they perceive. But understand what’s really happening: the perceived value comes mostly from how you build the event before anyone walks in. People experience what you’ve taught them to expect. Build every event like it’s worth $10,000 — whether the ticket is free, ten dollars, or a hundred.

Don’t Let the Noisy 5 Percent Set Your Prices

Here’s what stops most owners from implementing any of this: three complainers.

You raise tuition or restructure your program, a handful of parents squawk, and you cave. Understand the math: about 5% of people are, frankly, crazy — and that same noisy 5% are the ones who complain about everything. If you re-engineer your pricing every time three whiners speak up, you’re letting the least valuable people in your school act as your business consultants — and in 99.9% of cases they don’t have a clue how to run a school.

Go back to the first big business bestseller, In Search of Excellence: excellent companies have strong cultures. People are either attracted like moths to a flame or repelled — and there should be no middle ground. Try to please everybody and you please nobody. You don’t need everyone in your community to love you; you need enough of the right families paying what your program is worth. Structure your school to attract the families you want and repel the ones you don’t — because the schools that play let’s-make-a-deal to enroll broke students discover that the quality families walk in, look around, and decide “this must not be the place for us.”

One more thing, because it’s where the complaining usually starts: the noise often comes from inside — a spouse, a parent in a family business, a longtime staff member who “tried that once and it didn’t work.” The fix is the same one I give every school owner we coach: anyone with decision-making authority over pricing, programs, or finances needs to be in the room for the training — on the coaching calls, at the live events — hearing the same message you’re hearing. Secondhand persuasion almost never works. Firsthand exposure almost always does.

Frequently Asked Questions

How many times a year should a martial arts school ask families for money?

Structurally, twice per program cycle: once at enrollment (the 12-month Trial Enrollment) and once at renewal into the Black Belt or leadership program. Everything else — testing, tournaments, seminars, equipment — should be built into tuition, an activities pass, and the renewal down payment, billed automatically by EFT.

Should martial arts schools charge belt test fees?

No. Belt test fees are classic nickel-and-diming: small revenue, large emotional withdrawal, and staff time wasted chasing payments. Roll testing into an activities-pass component of monthly tuition — for example, $300 tuition plus $75 activities pass at a $375 price point. Families pay more in total and feel it less, and your belt tests become enrollment infomercials instead of billing events.

Does raising tuition hurt retention?

The opposite, when it’s done inside a real structure. Students paying around $400 a month stay roughly three times as long as students paying $85, because premium pricing raises the perceived value of what you teach. Industry schools lose 3–5% of students monthly; well-coached premium schools target under 2%. Cheap tuition, loose month-to-month billing, and constant small fees all lower commitment — and commitment is what retention is made of.

Fix Your Pricing Structure Before You Spend Another Dollar on Marketing

Most school owners are one pricing restructure away from the biggest revenue jump they’ll ever see — no new students required.
