Use my Four-S Belief Reset — Surface, Stack, Story, Standard — to replace your team’s excuses with evidence and accountability.

I’ve run staff development sessions and multi-school masterminds for decades, and the same pattern shows up every single time. The owner has decent marketing, decent curriculum, a decent location — and a team quietly sabotaging every number in the building because of what they believe. Not what they do. What they believe. Fix the belief and the behavior follows. Here’s exactly how I coach owners to do it.

The Most Expensive Thing in Your School Isn’t Rent — It’s a Limiting Belief

There’s a quote I’ve repeated for years — it isn’t mine, but it ought to be stenciled on every staff room wall: most people would rather have a good excuse than good results. Why? Because a good excuse protects you forever. Good results you have to go out and repeat every single month.

Listen to your staff for one week and write down every belief you hear stated as fact:

“Families around here can’t afford $375 a month.”

“These internet leads are flaky.”

“July is a dead month. Nobody enrolls in the summer.”

“Virtual classes aren’t real martial arts — we can’t charge full tuition for those.”

“Only the boss can sell. Only he can make that marketing work.”

I’ve heard that last one about myself my entire career. When I was building Mile High Karate — past $1,700,000 a year (approximately $5,200,000 in today’s dollars) and 2,500 active students by the time I was 25 — my own staff explained away every result: “Well, he’s the only one who can make direct mail work. He’s the only one who can make TV work.” Translated, that means: “We never bothered to learn how to do it effectively.” They talked about me the way I used to talk about world-champion fighters. When I briefly contemplated a career as a professional kickboxer, I looked honestly at the top of every division and realized the champions — the Jeff Smiths and Mike Tysons of the world — are genetic mutants. You can train hard and crack the top ten, but the guy at number one has gifts you don’t. That’s actually true in fighting. It is absolutely false in business. There is nothing genetic about following up a lead in thirty seconds or presenting a renewal properly. Staff just find it more comfortable to believe there is.

Now run the numbers on what one belief costs. A program director who privately believes your tuition is too high will hesitate, shave, discount, and “forget” to present the upgrade. If that hesitancy costs you just five enrollments a month at a premium $375 tuition, that’s $1,875 a month in new recurring revenue — over $22,000 in first-year tuition alone, before renewals, from one person’s unexamined opinion. Multiply that across a front desk person, two instructors, and a program director, and your staffroom’s belief system is the most expensive line item you have.

That’s why I tell owners that staff development is the highest-leverage work they will ever do — higher than any single marketing campaign, because your team either multiplies or divides everything else you spend.

The Four-S Belief Reset

Here is the framework I use on coaching calls, in my own schools, and in our mastermind groups. Four steps, in order:

Surface the excuse. Get the limiting belief said out loud, in public.

Stack the evidence. Kill it with numbers, references, and repetition — not argument.

Story the standard. Anchor the new belief with stories your staff will retell each other.

Set the standard. Track the ratios weekly and hold everyone’s feet to the flames.

Beliefs don’t die because you’re the boss and you said so. They die when evidence, emotion, and accountability all point the same direction. Let’s take the steps one at a time.

Step 1: Surface the Excuse

You cannot fix a belief you haven’t heard out loud. So ask directly, in your staff meeting, on your coaching call, one on one: “Is anybody having trouble getting back in gear? Who’s not bought in, and on what?”

One multi-school operator I coach did exactly that after a rough stretch. Out of a dozen head instructors, program directors, and business managers across his locations, he identified one or two who were dragging — and they were the veterans, the “been there, done that, seen it all before” crowd. That’s typical. The most dangerous beliefs usually live in your longest-tenured people, because nobody has challenged them in years. Once he named it, he could work on it. Before he named it, it was just fog.

Sometimes the fastest way to surface a belief is to survey your customers and let reality embarrass the excuse. During the 2020 shutdowns, a school owner in one of my groups sent a survey to her parents and discovered that most of them rated the school’s virtual classes as valuable as in-person classes. Her instructors — who had been grumbling that Zoom classes were a placeholder, not “real” teaching — suddenly felt proud instead of apologetic. The belief flipped in a week, not because the owner argued, but because the customers testified.

While you’re listening, learn to translate. “These leads are no good” usually means “I don’t want to make follow-up calls.” “People don’t have money right now” usually means “I’m uncomfortable asking for money.” “That won’t work in our market” means “I’ve never tried it.” Write down the belief behind the complaint. That’s your target list.

Step 2: Stack the Evidence

You don’t argue a belief to death. You bury it in evidence, repeated until it sinks in.

Here’s a worked example from my own schools. For years I ran a thirty-minute television infomercial every Saturday morning at about $1,000 a run. My staff complained constantly: “These callers are flaky. We get seven-year-olds calling. If the golden retriever could dial the phone, the dog would be calling.” All true, by the way. And here was my answer, every time, with the ledger open: I spend $1,000. The phone rings about 100 times. From those calls we book roughly 50 appointments, about 35 show up for an introductory lesson — and those 35 intros convert at about 80%, the same as every other intro from every other source. So $1,000 turns into 25-plus enrollments. You keep complaining; I’ll keep being tickled to death.

Notice the structure: I never disputed their experience. The callers were flakier. I re-framed the unit of measurement from “how the leads feel” to “what the math says.” Staff beliefs almost always live at the level of anecdote. Owners have to drag the conversation up to the level of arithmetic.

The other form of evidence is peers. This is why I moved from one-on-one coaching to small-group masterminds years ago. When it’s just you telling a staff member — or a coach telling an owner — that July can be as good an enrollment month as any other, the listener quietly thinks, “Maybe he can do that. Normal people can’t.” One of my longtime members admits that when he first joined the group he assumed everybody was lying about their numbers. Then he heard school owner after school owner, spontaneously, month after month, report record summers — and now other people assume he’s the one lying. You have to hear it over and over, from people who look like you, for the belief to move. Build that same mechanism inside your school: make your best people present their numbers and their methods to the rest of the team.

Step 3: Story the Standard

Numbers convince the head. Stories convert the heart. The fastest way I know to install a standard in a staff member is a story they’ll retell in the break room for years.

Here’s the standard I wanted installed in every one of my staff: short of a genuine threat to human life, you finish the enrollment conference. You get the deal done.

So in staff training I tell the stories. A school owner in one of our groups was mid-enrollment when the building lost power completely. Interior office, pitch dark. She grabbed a laptop running on battery, turned on a phone flashlight, and finished the enrollment in the dark — then thanked the new family, deadpan, for helping with the electric bill.

I have my own collection. I once did an enrollment conference for a five-year-old in a tiny office with no ventilation while the family’s toddler ran laps around the room, grabbed my stapler — and then filled his diaper so catastrophically that the air in that sealed little box became a martial art of its own. Got the enrollment.

Another time a forty-five-year-old dad decided mid-class that if the kids could do jump flying sidekicks over pads, so could he. He fractured his hip on landing. My staff knocked frantically on the office door while I was in the middle of a conference. I stepped out, asked five calm questions — Is he conscious? Any bones showing? Blood? Ambulance called? On the way? — then said, “Quietly let me know when they arrive,” went back in, and finished the enrollment. I walked the new family out just as the paramedics rolled in, and told them we were running a first-aid training exercise.

And my favorite, from when I was a 21-year-old program director running a branch for the Jhoon Rhee Institute in Old Town Alexandria while at Georgetown: I’m mid-enrollment with an impeccably dressed mom, and through the office window I see a wild-bearded man who had clearly been living rough for months, mumbling to himself, with a rusted pitchfork over his shoulder. I calmly leaned over, closed the mini-blinds I’d talked Jeff Smith’s organization into paying for, and finished the conference. Walked the family out the side door — and returned to find the gentleman standing in the middle of class, pitchfork on shoulder, relieving himself on the training floor while my seventeen-year-old junior instructor stood frozen. I told him: “I got my enrollment. This one’s your problem.”

Are those stories entertaining? Sure. But that’s not why I tell them. Every one of them anchors the same standard: the enrollment conference is sacred. When your staff has heard the pitchfork story, “the internet went down” stops being an acceptable reason to reschedule a conference. If you want to go deeper on the conference itself, my sales and enrollment material covers the mechanics; this step is about making the standard unforgettable.

Step 4: Set the Standard — Then Hold Feet to the Flames

Beliefs follow behavior, and behavior follows what gets measured in public. So the last step is accountability to specific ratios, reviewed weekly, out loud.

Here are the ones I make non-negotiable. Of the people who take a first introductory lesson, 90 to 95% should return for the second — if 20% are no-showing between lesson one and lesson two, that is not a lead-quality problem, that’s a confirmation-and-prep system failure, and your staff doesn’t get to blame Facebook for it. Intro-to-enrollment conversion should run around 80%. Give every intro a reason to enroll at the second lesson: full registration is $800, and there’s a $400 discount for finalizing at lesson two — prospects can absolutely wait until the end of a trial offer, “I’d just hate to see you pay an extra $400.” Price leverage, prepped in advance, beats proud rigidity every time.

Then teach your team my record-month formula, which Grand Master Jeff Smith and I drill constantly. You’ll have a good month when you have a lot of enrollments. You’ll have a good month when you have a lot of renewals. You’ll have a great month when you have both at once — and most teams unconsciously alternate, chasing one while the other collapses. And you’ll have a record month when you stack enrollments, renewals, and paid-in-fulls in the same thirty days. Those are the three powerhouses. A handful of renewals can equal the revenue of thirty enrollments, so a staff that only celebrates new students is leaving the biggest lever untouched.

Finally: hold feet to the flames on the goal itself. When a school is at $90,000 with three days left in a $100,000 month, the weak owner says “close enough.” The right move is to push — hit the phones, run the renewal conferences, work it through the last Saturday — not because the last $10,000 changes your life, but because a team that gets in the habit of “close enough” will be 10% short forever. And when a team falls behind — after a slow season, a shutdown, a staffing mess — don’t average the misery forward. Set the target: make up the entire deficit in a single blitz month, using the renewals you postponed while things were chaotic. That pent-up demand is real, and a team that erases a deficit in one month never again believes the deficit was inevitable.

Killing the “People Don’t Have Money” Myth for Good

Of all the staff beliefs, this is the deadliest, because it infects pricing, renewals, and enrollment all at once — so it deserves its own full treatment with the framework.

Top, well-coached schools today charge $347 to $397 a month for new-student tuition, enrolling on a 12-month Trial Enrollment. The industry average school charges $140 to $185 and calls that realistic. The difference is almost never the market. It’s the staffroom’s belief about the market.

Stack the evidence. During the 2020 shutdowns there was a widely reported Harvard study, built on data from the major credit card processors, that looked at spending by income level. The finding: households in the top quartile of income largely kept earning — but the things they spend discretionary money on (restaurants, concerts, travel, gyms, spas) were closed. So their money piled up, and what was still available boomed: home improvement, contractors, RVs and boats literally sold out nationwide. The families a premium school serves — the top half of the income spectrum — didn’t lose their money. They lost places to spend it. Your staff read headlines about hardship and generalized it to your customer base, and the data said the opposite.

Then make it emotional, because data informs but rarely persuades. Nick Cokinos, the longtime chairman of Educational Funding Company, called it the “Kawasaki Principle”: if the family didn’t give you the money today, they didn’t put it in savings — they left and bought a Kawasaki. In my schools it became the Harley Principle, because I watched more than one family hem and haw over a renewal and then roll up on a brand-new $35,000 motorcycle. I’ve sat a staff member down at the computer with a family who “couldn’t afford” our leadership program and priced out the Disney trip that same family had just announced: family of five, park passes for a week, a mid-level Disney property, meals — call it $17,500 for seven days. So they can afford $17,500 for one week, but not a multi-year leadership program? I’ve even driven skeptical staff past a “struggling” family’s neighborhood: the golf course lot, the three-car garage, the boat in the driveway. (These days you don’t even have to drive — the home’s value is on Zillow.) Do that over and over and your staff finally internalizes the truth: the money objection lives in their head, not the family’s wallet.

One language note while we’re here. Never let your staff — or yourself — say “pay me less.” Say “save an additional amount on your tuition.” Parents already assume the school owner is getting rich; every phrase should be about their savings and their child’s outcome, not your cash register.

“These Leads Are Junk” and Other Marketing Fairy Tales

The second-deadliest belief is lead snobbery. Staff love qualified leads and despise volume, because volume means work.

Understand the real difference between sources. A pay-per-click search lead was actively out looking for a martial arts school — research mode, like the old Yellow Pages — so of course it converts at a higher rate than a social media lead who responded on impulse. But broad media opens the faucet. I have always preferred cranking the faucet wide open and sorting, over sipping a trickle of “perfect” leads — and the infomercial math above shows why: flaky callers, identical enrollment economics.

Two facts your team must believe. First, speed wins almost everything. If a lead opts in at 10:00 a.m. and you respond within thirty seconds to a few minutes, you’ll usually be the only school they ever really talk to — most competitors respond hours later or never. In the Yellow Pages era my joke was that as long as we answered our phone, we had no competition, because the other schools didn’t answer theirs. Nothing about the internet changed that. Second, media works synergistically. When I ran grand openings I ran everything at once — TV, direct mail, community events, school talks — because I wanted families saying, “Where didn’t I see you?” The same effect shows up online: schools running paid social and paid search together find the same families touching both, and roughly 75 to 80% of moms will Google the school before ever walking in — which is exactly why you want 150 five-star reviews waiting for them, deep enough to bury any stray complaint and to make the choice look obvious against a competitor with three. A staff that believes “Facebook leads are junk” will starve the exact system that’s working. For the complete lead-generation system, start with the marketing hub.

When the Belief Won’t Budge, Change the Person

Run all four steps honestly and most of your team will come around. Some won’t. Here’s the uncomfortable truth I shared with a group of multi-school owners: hard times are a sorting mechanism, and they reveal character.

Several owners I coach discovered during the 2020 disruption that a handful of staff members simply wouldn’t help — wouldn’t teach virtually, wouldn’t make calls, wouldn’t adapt — and in retrospect, those were people who should have been let go long before. One owner told me, honestly, that the only people he never brought back were people he now realized he’d never wanted on the team anyway. The crisis didn’t create the character problem; it exposed it.

We are an industry that tells every parent we teach character, discipline, and a black-belt attitude. A staffroom full of excuse-makers is a walking contradiction of your own curriculum. And the stakes are bigger than one salary: schools coached to keep monthly attrition under 2% — against an industry norm of 3 to 5% — get there on the strength of instructors who believe in the program, the pricing, and the student’s future. One articulate cynic at the front desk can quietly push you back to the industry average, and at premium tuition that gap is worth six figures a year. Coach first, always — surface, stack, story, standard. But if the belief won’t budge after all four steps, change the person. You’re not firing an employee; you’re protecting two hundred families’ black belt journeys from one person’s excuses.

Frequently Asked Questions

How do I tell a staff belief problem from a real market problem?

Check the ratios against benchmarks, not feelings. If 90–95% of first intros return for lesson two, intros convert around 80%, and attrition runs under 2% monthly, your market is fine. If your numbers lag those benchmarks while schools in comparable markets hit them, the constraint is inside your building. Peer evidence from a mastermind settles this argument faster than anything else.

Should I fire a staff member who won’t buy in?

Not first. Run the full Four-S sequence: surface the belief explicitly, stack evidence (your own ledger, peer results, customer surveys), anchor standards with stories, and hold them to measured ratios for 60–90 days. Most people convert when the proof is relentless. If a veteran still preaches “people don’t have money” after that, move them out — a skeptic in a revenue seat costs you enrollments every single day.

What numbers should my staff be accountable for every week?

Leads by source, speed-to-contact, appointments booked, intro show rate, first-to-second lesson return rate (target 90–95%), intro-to-enrollment conversion (target ~80%), renewals presented and closed, paid-in-fulls, and student attrition (target under 2% monthly). Review them out loud, weekly, with the whole team — public numbers change beliefs faster than private lectures.

Put the Reset to Work This Month

Pick your team’s single loudest limiting belief this week — you already know which one it is — and run it through the Four-S Belief Reset: surface it in your next staff meeting, stack the evidence from your own ledger, tell the story that anchors the standard, and put the ratio on the whiteboard.

If you want the complete system for building instructors who teach brilliantly and believe in the program, get a free copy of Extraordinary Teaching — the book Grand Master Jeff Smith and I wrote on exactly this — at ExtraordinaryTeaching.com.
