Rebuild those beliefs systematically with evidence, stories, and scoreboards — what I call the 4-R Belief Rebuild — and the same team, in the same town, produces dramatically different results.

I’ve been running martial arts schools since 1975, and I’ve built and coached more million-dollar schools than just about anyone in this industry. So believe me when I tell you: I have never once seen a school held back by its zip code. I’ve seen hundreds held back by the sentences their staff repeat in the office, at the front desk, and in their own heads.

“People don’t have money right now.” “July is a dead month.” “Our families can’t afford those prices.” “That works for him, but nobody else can do that.”

Every one of those sentences costs you real revenue — tens of thousands of dollars a year, sometimes hundreds of thousands. And here’s the part most school owners miss: you can’t fix a belief problem with a pep talk. You fix it the same way you fix a sloppy side kick — you diagnose it, you correct it with reps, and you reinforce it until the new pattern is automatic.

This lesson came straight out of a coaching session I ran with a room full of multi-school operators and high-performing single-school owners. The details below are the same ones I gave them.

Most People Would Rather Have a Good Excuse Than Good Results

There’s a quote I use constantly — it’s not mine, but it’s dead-on: most people would rather have a good excuse than good results.

Why? Because a good excuse protects you forever. Good results you have to go earn again every single month.

Your staff are not bad people when they reach for excuses. They’re normal people. And normal, untrained people will always drift toward the explanation that requires nothing of them:

“People don’t have money” requires no better enrollment conference.

“These leads are flaky” requires no faster follow-up.

“Summer is slow” requires no summer marketing plan.

“Only he can make that work” requires no learning.

That last one deserves special attention, because I lived it for decades. My own staff used to say, “Yeah, he can make direct mail work — he’s the only one who can. He’s the only one who can make TV work.” Which, translated honestly, means: I never bothered to learn how to do it effectively.

It’s the same mental move people make about elite athletes. When I was an honor student at Georgetown contemplating a career as a professional kickboxer, I took a clear-eyed look at the world champions and realized something useful: Jeff Smith and Mike Tyson are genetic mutants. I could train as hard as anybody and be maybe number ten — but the champion’s spot required equipment I didn’t have. That was an honest assessment of a physical reality.

Your staff make the same move about business skills — but business skills aren’t genetics. Enrollment conferences, renewal conversations, follow-up calls, premium pricing presentations: these are learnable by any reasonably bright, reasonably motivated human being. When a staff member files your results under “genetic mutant,” they’ve just given themselves permission never to develop.

Your job as the owner — and this is the heart of real staff development — is to make excuses more uncomfortable than effort.

The 4-R Belief Rebuild: My Framework for Retraining a Team’s Head

Over five decades of running schools and coaching owners, I’ve boiled staff belief-change down to four moves. I call it the 4-R Belief Rebuild: Reveal, Refute, Rehearse, Reinforce. Miss any one of the four and the old beliefs grow back like weeds.

Step 1 — Reveal: Get the Limiting Belief Said Out Loud

You cannot fix a belief nobody admits to. So you surface it deliberately.

When results dip, don’t accept the numbers at face value — ask your team why they think it happened. Then shut up and listen. Within two minutes you’ll hear the real inventory: “the economy,” “our area,” “the season,” “these prices,” “these leads.”

One multi-school operator I coach ran into this exactly: he rolled out a paid-in-full campaign and two of his guys had already decided — before making a single offer — that “people don’t have money right now.” Not one conversation had happened yet. The campaign was pre-killed in their heads.

Write these beliefs down. Literally. That list is your staff training curriculum for the next quarter.

Step 2 — Refute: Bury the Belief Under Evidence

Here’s what doesn’t work: telling your staff they’re wrong. Data recited from the front of the room stacks up references, but it doesn’t move anybody emotionally. What works is evidence they can see with their own eyes — ideally evidence that makes the old belief feel a little ridiculous.

The Disney math. Any time a staff member told me a family “couldn’t afford” our leadership program, and that same family was headed to Disney World, I’d sit the staff down at the computer. Okay — family of five, seven days, mid-level Disney property, park passes, meals. What’s that come to? About $17,500 for the week. So the family can afford $17,500 for one week of vacation, but they “can’t afford” six years of leadership training for their child? You do that exercise over and over and over, and the belief starts to crumble.

And by the way, that’s not hypothetical. Early in my career a mother negotiated me down, pleaded poverty, got $50 a month off her tuition — and the week after enrolling, the family left for two weeks at Disney. In today’s dollars, a $20,000 vacation. I never forgot it, and I made sure my staff never did either.

The Harley principle. Nick Cokinos — the longtime chairman of Educational Funding Company, whom I worked under in the Jhoon Rhee organization — used to call it the “Kawasaki principle”: if the family didn’t give you the money today, they were going to leave and spend it on a Kawasaki. I upgraded it to the Harley principle, because I personally watched families hem and haw over a renewal and then roll into my parking lot on a brand-new $35,000 motorcycle. Walk your staff out to the parking lot. Show them Mr. Jones’s new Harley. Show them the new kitchen with the granite counters. That persuades emotionally in a way no spreadsheet ever will.

The drive-by. I have literally driven staff members through a family’s neighborhood: “You’re telling me the Smiths can’t afford this? There’s the golf course. There’s the three-car garage. There’s the boat in the driveway.” These days you don’t even need the car — you can look up the home value online in ten seconds. The point isn’t snooping; the point is demonstrating, with evidence, that “they can’t afford it” is almost always a story running in your staff member’s head, not the family’s bank account.

And keep it honest in both directions — I’ve taken cash renewals from families who lived in a trailer park and dressed like Pigpen, where dad was a contractor with $100 bills under the mattress. You cannot eyeball affordability. Which is exactly why your team should never prejudge it.

The counter-headline. During the 2020 shutdowns, my coaching members’ staff were drowning in “nobody has money” news. So I walked them through an actual Harvard study of credit-card spending data: households in the top income quartile still had their incomes — what vanished was their ability to spend on restaurants, concerts, travel, gyms, and spas. Discretionary money was piling up, which is why home improvement, RVs, and boats sold out. The top half of the income spectrum — the only families a premium school should be built on anyway — had money stacking up and nowhere to spend it. Same economy, opposite conclusion, and my members’ schools set enrollment records that summer while their competitors hid under their desks.

Step 3 — Rehearse: Anchor the New Belief with War Stories and Reps

Beliefs don’t live in statistics; they live in stories. If you’re not telling war stories in staff training, you’re leaving your most powerful teaching tool in the drawer.

The lesson I anchor hardest is this one: if everything goes wrong, you still get the deal done.

One school owner I coach was mid-enrollment when the power went out — interior office, pitch black. She got the paperwork done by laptop battery and cell-phone flashlight, and the family signed. I’ve closed an enrollment while a toddler filled a diaper in a sealed, unventilated office to the point you could barely breathe. I’ve had a staff member frantically knocking mid-conference because a 45-year-old dad tried a jump flying side kick, landed on his hip, and fractured it — I stepped out, confirmed he was conscious, no blood, ambulance on the way, then went back in and finished the enrollment, walking the new family out just as the paramedics rolled the stretcher in.

My favorite: as a 21-year-old program director in the Jhoon Rhee organization in Old Town Alexandria, I was mid-enrollment with a well-dressed mom when I looked up through the office windows to see a wild-bearded man mumbling to himself with a rusted pitchfork over his shoulder. I calmly leaned over, closed the mini-blinds, and finished the enrollment. Ushered the family out the side door — then walked into the classroom to find the man standing in the middle of my 17-year-old junior instructor’s class. I told him: “I got my enrollment. This is your problem.”

Those stories get laughs — and that’s the point. Laughter is glue. Every staff member who hears them absorbs the standard underneath: as long as human life isn’t in danger, the conference gets finished. You’re in the middle of a $30,000 renewal? I don’t care if the ceiling falls in — get the deal done.

Then you drill it. Stories set the standard; role-play builds the skill. Enrollment conferences, renewal conversations, price presentations — scripted, rehearsed, critiqued, weekly. A belief without reps is a bumper sticker.

Step 4 — Reinforce: Scoreboards, Formulas, and Peer Proof

New beliefs die without maintenance. Three reinforcement tools I insist on:

Hold feet to the flames — publicly. Every school on a scoreboard, every month, against a specific number. One of my owners was drifting toward the end of July at around $90,000 against a $100,000 goal — on vacation, key staff away. My advice: do whatever it takes, today through Saturday, to break the number. Not because one month matters that much, but because the habit of hitting stated goals is itself a belief your whole team either holds or doesn’t.

Teach the record-month formula. Grand Master Jeff Smith — my partner in coaching school owners for decades — teaches it this way: you’ll have a good month when enrollments are high, a good month when renewals are high, and a record month when both hit at once — with paid-in-fulls as the ace in the hole. Enrollments, renewals, paid-in-fulls: three powerhouses in the same month and you’re in the record books. And remember the weighting: five renewals is worth roughly thirty enrollments in revenue terms. When staff understand the formula, they stop treating big months as luck.

Surround your team with peer proof. Here’s why my mastermind groups outperform the one-on-one coaching I used to do: when I tell an owner July can be a record enrollment month, he thinks, “Maybe he can do that.” One of my most successful members admitted that when she first joined, she assumed the people sharing their numbers were lying. Then she heard ordinary owners — not gurus, not genetic mutants — report the same results, spontaneously, month after month. Now other people assume she’s the one exaggerating. Your staff work the same way: hearing it repeatedly from peers sinks in where a lecture from the boss bounces off. Get your team in the room with better teams.

The Belief That Caps Your Price

Nowhere do staff beliefs cost more than pricing — and I’ll be blunt: it’s usually the owner’s belief wearing the staff’s clothes.

On this same coaching call, a multi-school operator told me his new pricing structure topped out around $197 to $297, with his leadership program headed to $397. My response, in front of the whole group, was to ask who wanted to help him with the wimpiness of his pricing. Meanwhile, another owner in the room — a single location on track for roughly $1.2 million a year in martial arts revenue — was already at about $400 a month for leadership students, with a registration fee to match, and no discounting: the price is the price.

The top, well-coached schools in this industry charge $347–$397 a month for new students, enrolled on a 12-month Trial Enrollment. The industry’s commodity schools grind along at $140–$185 and wonder why they can’t afford great instructors. The difference is not the market. It is the belief structure of the people quoting the price. If your front-desk person flinches at $375 a month, the parent feels the flinch — and your pricing strategy dies at the point of delivery, no matter what the rate card says.

One caution from the same conversation: don’t let pride in “we never discount” destroy your enrollment leverage. Structure the offer so there’s a real, honest reason to finalize at the second lesson — a registration that’s $800, with a $400 incentive for enrolling now rather than at the end of the trial. “Sure, you can wait until the end of the two weeks — I’d just hate to see you pay an extra $400.” That’s not discounting your tuition; that’s engineering urgency into your enrollment system.

When Staff Beliefs Meet Marketing Math

The other place limiting beliefs bleed money: lead quality complaints.

When I was running heavy broadcast media, I spent about $1,000 every Saturday on a 30-minute TV show. The phones went crazy — roughly 100 calls a morning. My staff complained endlessly: flaky people, unqualified callers, kids dialing in. You know what the math said? Those 100 calls became about 50 appointments, about 35 showed for intros, and those intros converted at roughly 80% — the same as every other intro source. A thousand bucks in, 25 to 28 enrollments out. I told my staff: keep complaining — I’m going to keep being tickled to death.

The same belief war plays out today with Facebook leads. Yes, a broad-targeted online lead has thought about it less than someone who searched “martial arts school near me.” So what? Diagnose the funnel with numbers, not feelings: from first intro to second lesson you should hold 90–95%. If 20% of your first-lesson families are ghosting before lesson two, that’s not a lead-quality problem — that’s a confirmation, prep, and follow-up problem, and it’s fixable this week.

And follow-up speed is the great equalizer. My old joke about the Yellow Pages was that as long as we answered the phone, we had no competition — because our competitors didn’t answer theirs. Online, the same rule: a lead opts in at 10 a.m.; the average school responds at 4 p.m. Reach them in the first minutes, do a decent job, and you win before anyone else even knows the lead exists. That’s not marketing genius; that’s a sales system executed by people who believe leads are opportunities instead of interruptions.

One more piece of evidence-versus-belief from that call: everything in your marketing works synergistically. When I opened a new location I ran everything — school talks, live events, direct mail, media — because I wanted the reaction: “Where didn’t I see you? I’m sick of your ads — I figured I had to come in.” And understand who’s checking up on you: something like 75–80% of moms will Google you before they ever walk in. If your online listing shows “CLOSED” in big red letters at noon because someone entered your class hours as your business hours, you’re bleeding leads to whoever shows “open.” Set your listed hours to 8 a.m. to 9 p.m. — if somebody’s answering your phone, you’re open.

Hard Times Are a Sorting Mechanism

Last piece, and it’s the uncomfortable one: sometimes the belief can’t be rebuilt, because the person doesn’t want it rebuilt.

The 2020 shutdown was the great revealer. Owners in my group found that most of their teams rose to the occasion — and a few staff members announced they weren’t sure they could help out, especially while collecting more on enhanced unemployment than they earned working. One operator who furloughed broadly told me the silver lining out loud: the only people he never brought back were the ones he should have fired long before. He didn’t have to fire anybody — he just didn’t re-hire them.

Hard times reveal true character. We’re an industry that claims to teach character and leadership, and yet in every crisis I watch a chunk of school owners and staff lead by example in exactly the wrong direction. Your A-players will follow you through a wall if you give them belief, evidence, and a scoreboard. Your excuse-makers will negotiate with you for a softer wall. Develop the first group relentlessly — and let the second group go find an employer whose expectations match their beliefs.

Frequently Asked Questions

How do I change my staff’s belief that families can’t afford premium tuition?

Don’t argue — demonstrate. Run the Disney math in front of them: a family of five spends roughly $17,500 on one vacation week while “unable to afford” years of leadership training. Point out the new trucks, motorcycles, and kitchen remodels your “broke” families buy. Repeat the exercise every time the objection surfaces until your team internalizes that affordability is a priority decision, not a bank-balance fact.

My instructors say online leads are junk. Are they right?

Broad-media leads do require more sorting — that’s been true since infomercials and it’s true of Facebook today. But run the math before you accept the belief: I turned $1,000 Saturday TV spends into ~100 calls, ~35 intros, and 25+ enrollments at normal conversion rates. Hold 90–95% from first intro to second lesson, follow up within minutes instead of hours, and “junk” leads become your growth engine.

What’s the fastest way to reinforce new beliefs across a whole staff?

Three tools together: a public scoreboard with specific monthly targets, the record-month formula (enrollments + renewals + paid-in-fulls in the same month, remembering five renewals can equal thirty enrollments in revenue), and peer proof — putting your people in rooms where ordinary teams report extraordinary numbers until “impossible” becomes “obviously doable.” Repetition from peers persuades where lectures from the boss fail.

Rebuild the Beliefs, Then Watch the Numbers Move

Every dollar figure in your school — your price, your enrollment rate, your renewal rate, your monthly gross — is downstream of what your team believes is normal and possible. Reveal the limiting beliefs. Refute them with evidence. Rehearse the new standard with stories and reps. Reinforce it with scoreboards and peer proof. That’s the 4-R Belief Rebuild, and it will do more for your revenue than any new ad campaign, because it upgrades the people running every campaign you’ll ever launch.

If you want my team’s help developing instructors and staff who believe — and perform — at a champion’s level, grab the free instructor-development resources at ExtraordinaryTeaching.com.
