There is no magic pill — there are 100 small things done consistently. Track your numbers daily, fix the three most broken things first, and 300 students at premium tuition becomes a million-dollar school.

Everything You Think You Know About This Business Is Wrong

When I sit down with a new group of school owners at one of our quick-start meetings, I like to open with a statement that offends just about everybody: everything you think you know about this business is wrong. Not slightly off. Wrong. So the first job is to clean out the garbage between your ears.

That’s not an insult — it’s arithmetic. In our industry, roughly 97% of what school owners do is mediocre or worse, and if you assembled your beliefs by looking around at other schools, you assembled them from the mediocre 97%. Worse, when owners go shopping for ideas, they grab a tactic from this guru, a pricing structure from that Facebook group, and a curriculum idea from somewhere else — and then discover the pieces don’t fit together. You get a pile of Tinkertoys, Legos, and a sandwich. Individually each piece might be fine. Together they’re not a machine.

The only benchmark worth studying is the top 1% — and the top 10% are at least worth measuring. Industry average is the dumbest measurement ever devised, because half the industry has no idea what they’re doing. I learned this running multiple schools: the only way I ever fixed the low performers was to put them in the same room as the high performers and let sheer embarrassment do the work. That’s exactly why coaching groups and masterminds work, and it’s the foundation of everything we teach about school growth.

The Magic-Pill Question That Keeps Schools Stuck

Almost every owner who comes to us doing $15,000 or $30,000 a month asks some version of the same question: “What’s the one thing that’s working right now?”

Wrong question. There is no one thing. The moment you fixate on a single tactic, two things happen. First, Murphy’s Law is real: the one perfect thing that’s cruising along will eventually break — the platform changes, the environment shifts, the offer fatigues. I’ve found so many things over five decades that worked brilliantly and then quit working that I now run my marketing from a standpoint of productive paranoia. I design for 20 things running at once, so that if 18 of them underperform in a given month, I still have plenty of new students walking in the door.

Second, the magic-pill mindset makes you abandon what’s working out of boredom. I’ve watched owners drop a reliable, proven program — one still producing enrollments — to chase something shiny they’ve never tested. Keep doing the thing that works. Add the new thing on top. Never trade.

And please stop telling me your marketing plan is “word of mouth.” When an owner says that, what’s actually happening is he’s sitting at his desk lamenting that he doesn’t have enough traffic while occasionally a student happens to bring a friend. That’s not a referral system — that’s waiting. A referral system is buddy days, pizza nights, board-breaking events, birthday parties, asking every family by name for the people they know in each group they belong to. Word of mouth done properly is one of 20 channels, not a substitute for the other 19.

The Three-Lever Growth Engine

Strip away all the noise and your gross revenue is 100% dependent on three levers:

Flow — how many new students you enroll.

Price — how much you charge and how you structure it.

Stick — how long they stay, including whether they renew into your leadership or Black Belt program.

That’s it. That’s the whole business. I call it the Three-Lever Growth Engine, and every diagnosis I’ve ever run on a struggling school — and I’ve looked under the hood of thousands — comes down to one or more of these levers being broken. The 100 things you have to do are not 100 random things; they’re 100 things distributed across three levers. Roughly 50 belong to marketing, 40 belong to retention, and the rest belong to pricing, sales, and program structure.

Lever 1: Flow — Become a Pillar, Not Just an Advertiser

Most owners aren’t doing enough marketing to accomplish two distinct objectives. The first is obvious: a consistent flow of new students sufficient to hit your growth targets. The second almost nobody thinks about: doing enough marketing that you become such a pillar of the community that disruptions can’t hurt you.

Behind my house there’s a private school both my kids attended. The local dentist and orthodontist families who “own” that school — sponsoring events, showing up at back-to-school nights, present at every parent activity — get virtually every family in that building as patients. And here’s the kicker: that dentist is probably the most expensive in the state, with the most upscale offices, and almost certainly not the most technically gifted practitioner in the area. Doesn’t matter. They own the relationship.

Now imagine you’re that person for 10 or 15 elementary schools, all the big churches, the Boy Scouts and Girl Scouts, the farmer’s market, and the county fair. When a kid finally sparks on martial arts, whose phone rings? Yours — because the family has seen you twenty times that year. And if something bad ever happens — a staff issue, an ugly story, an economic disruption — that deep community anchoring is what lets you take the hit. My own teacher, Jhoon Rhee, was better at generating publicity than anyone this industry has ever produced. He spent enormous time becoming a local celebrity — press coverage from the community newspaper all the way up to national media — and that celebrity insulated and fed his organization for decades.

If you’re driving all of your traffic by throwing money at Facebook while being personally invisible in your community, you have rented traffic, not owned position. Do both.

Lever 2: Price — Premium Tuition Is a Decision, Not a Market Condition

Where do we want every school in our group to land? $347 to $397 a month for a new enrollment, on a 12-month Trial Enrollment — a school-led evaluation of whether the student is a fit for your full Black Belt program — not loose month-to-month. Structure matters too: I’d rather see a meaningful initial payment — say $500 down plus the first month at $347, roughly $847 to start — than a limp “first month free” opening. The more someone invests initially, the more solid they are. And when you can recoup your marketing investment on the first enrollment transaction, you can outspend every competitor in your market without flinching.

Here’s the economics lesson, and I say this as a Georgetown-trained economics guy: the layman’s view of price elasticity is “price goes up, demand goes down.” But some services are an inverse function. If the IRS wants seven figures from you, do you want the best tax attorney or the cheapest? If you’re having open-heart surgery, do you want the best surgeon or the discount one? Parents choosing a character-development program for their child think exactly the same way. Up to the point where you genuinely price good families out, the higher your price, the more they assume you’re good — and the cheaper you are, the more they assume you’re not.

Remember the generic-food craze — black-and-white labels, “GREEN BEANS,” cheapest possible price? Everyone in retail was convinced people bought necessities on lowest price. It died, because even lower-income families didn’t want the cheapest green beans; they wanted good ones. Two decades ago, two nearly identical sports cars rolled off the same assembly line as a joint venture — same car, two badges. One brand sold for over sticker; the other sat. Same product. Different perceived value. You are not selling a commodity unless you insist on packaging yourself like one — and everything we teach about premium pricing flows from that single insight.

One more pricing landmine: “our market can’t afford it.” I once worked with a school in Silicon Valley — literally the highest median household income in the United States, Stanford up the road, Apple headquarters around the corner — whose owner told me, with a straight face, that $75 a month was the most local families could afford because “the cost of living is so high here.” I’ve heard the same excuse from owners in modest Midwestern towns and from owners in beach communities. It’s never the market. It’s always the belief system of the person setting the price.

Lever 3: Stick — Retention Is the Silent Multiplier

Here’s how I grade schools on monthly attrition:

Under 2% per month — an A school. Doable, but it takes real discipline.

2% to 4% — a B. Respectable, still leaving money on the table.

4% to 7% — a C or worse. You have a dropout crisis, whether you feel it or not.

Over 7% — an F. Stop everything else and fix this first.

The industry average runs 3–5% monthly attrition. Well-coached schools target below 2%, and the difference compounds brutally. Every owner believes their students love them — right up until we run the numbers and discover the school started the year with 200 students, enrolled 150, and ended the year with 200. That’s not a loyal student body; that’s a 75% annual churn hiding behind stable class sizes and the handful of loyal high ranks who make the room feel full.

And understand what retention actually is, because most owners — especially in the BJJ and MMA world — track the wrong thing entirely. Ask an MMA gym about retention and they’ll tell you about cancelled billing accounts. By the time the credit card fails, that student has been mentally gone for three to six months. The number that matters is attendance: who missed their Tuesday 6:15 class this week? Retention is won or lost in that window, not at the cancellation call.

The mechanics aren’t mysterious. Greet every student by name, every parent by name, within three feet of the door. Use each student’s name three times per class. Don’t hire instructors who watch themselves in the mirror. Get your teaching priorities right: my only mission in a student’s first year is to get them to the second year. White belts don’t need perfect kicks — they need visible progress, genuine encouragement, and a committed picture of themselves at Black Belt. Then, the day someone enrolls, don’t metaphorically throw them over the wall because you got the money — that’s precisely when the hand-holding should intensify: enrollment folder, scheduled progress updates, deliberate contact between lesson one and lesson two. This is the heart of what we cover in depth in our retention material, and it’s worth more than any ad campaign you will ever run.

Grand Master Jeff Smith — who helped run the most profitable martial arts organization in the world before joining my coaching team — adds the value-building piece: cover the right things in the very first intro lesson, and price resistance evaporates later. Teach the seven words of respect. Tie every physical skill to its benefit — action, benefit, action, benefit. The student who earns their white belt in front of an applauding class, whose parent has been shown what this program builds over years, does not think $375 a month is expensive. The one who got a generic workout does.

Price Objections Are About Your Anxiety, Not Their Wallet

At this meeting I taught alongside Dr. Greg Moody — 8th Degree Black Belt with a PhD, who also does clinical counseling work — and we spent a full morning on the psychology of asking for money, because this is where premium pricing lives or dies.

Here’s the sequence. The event: you quote the tuition. The emotion: anxiety — yours, not theirs. In between sits a thought, usually some version of “am I worth it?” Dan Kennedy calls these money wounds — beliefs installed between ages five and ten, whatever you heard at the top of the stairs while your parents argued about bills. Your staff carries the same wounds. That’s why your program director hears “that’s more than we expected” — which is not even an objection, it’s a comment — and instantly collapses into discount mode.

The fix is what a psychologist would call replacing the distorted thought with a rational, balanced one. The rational thought is: the evidence says people pay this. In our coaching group, schools in ordinary markets — not Beverly Hills, not Manhattan, towns with median incomes in the $40,000s — enroll families at $347 and up, month after month. If your rational mind objects that “nobody around here charges that,” you’re benchmarking against the 97% again. Of course they don’t. They’re doing it wrong.

And when a family genuinely can’t afford it? That’s a completely different conversation, and it only goes well if your anxiety is zero: “That’s hard to fit in the budget — let’s figure it out together.” No drama. Most “money objections” aren’t poverty; they’re either a reflexive wince Americans make at every price, or a negotiation habit. If you have no anxiety, you’ll calmly distinguish among them. If your anxiety is high, you’ll treat every facial expression as a crisis and discount your school into mediocrity.

Let me prove the whole principle with a story from my own floor. Years ago, in a location I’d personally rebuilt — I enrolled over 400 students face-to-face in nine months there, including 36 renewals in a single Saturday — a mother came in representing three families from the same after-school program. They were facing a significant multi-year Black Belt renewal, and she told me, quite reasonably, that they had no idea how our program compared to anything else in town. So I did something that horrifies most owners: I pulled out the listings, highlighted five competitor schools, gave her my honest assessment of each — including a former staff member of mine I told her was genuinely excellent — and sent all three families out to take intro lessons elsewhere. Then I asked her for a deadline and held the renewal until then.

She came back a week and a half later. My assessments, she said, were exactly right. And then: “The problem is, the school we liked charges 40% less than you. Can we stay here and pay what they charge?” I said: “Given that that’s not an option — would you prefer to train there at their price, or here at ours?”

All three families stayed. All three paid in full. They became some of the most loyal families I ever had. I didn’t give an inch — and the lesson is not that you should send prospects to competitors. Most people, frankly, are too busy to ever comparison-shop, no matter what they threaten. The lesson is that when your program genuinely is the best and your anxiety is zero, price is simply not the deciding variable. Do I wish I knew why the competitor charged so little? She asked me that, too. My honest answer: “I guess they know the value of what they do. If anything, we’re undercharging for ours.”

Escaping Overwhelm: From Conscious Incompetence to Control

Once an owner accepts that it’s 100 things and not one thing, the next emotional stop is overwhelm — and overwhelm is predictable enough that you should plan for it.

There are four levels of learning: unconscious incompetence, conscious incompetence, conscious competence, unconscious competence. Most instructors — I’d say 99% — are unconsciously incompetent about the business, because they don’t measure results and don’t know what the right measurements are. They think mastery of curriculum is competence. Blissful ignorance is comfortable. Then they join a program like ours, see real numbers for the first time, and crash into conscious incompetence — the most stressful place on the ladder. Suddenly they realize they enrolled 20 people last quarter and 18 quietly disappeared. The perfect students they were sure loved them are gone.

Your staff go through the identical cycle three to six months into the job, which is why new team members need high direction early and why enthusiasm alone never survives contact with reality. Your white belts go through it too — which is why you teach beginners material they’ll succeed at, not material that proves how hard your art is.

The way out of overwhelm is never “find the one thing.” It’s this: identify the three most important broken things, fix them until they’re done perfectly, then take the next three. In practice, the sequence for nearly every school we start with is the same — first get absolute control of your student records and attendance, then fix pricing for every new enrollment going forward, then fix your enrollment ratios, then build out the full marketing Parthenon. It’s always easier to treat the next new person differently than to renegotiate with the people already on your floor.

The Nightly Numbers Huddle

Peter Drucker said what gets measured gets done, and in a martial arts school the measurement discipline is not monthly, not weekly — it’s nightly.

Here’s the dinosaur-age system that still beats every software dashboard I’ve seen: nobody on staff goes home until the day is recapped. Last class ends at 9:00; at 9:10 everyone is around the desk. Who came in tonight — by name, off the ID cards? Who missed their regular class? Who enrolled today, and how solid are they really? Who’s scheduled for a renewal conference? What did we gross today, and what’s the month-to-date total?

Two things happen in that 15 minutes. First, information surfaces that would otherwise die with whoever heard it: Jimmy’s family is traveling for six weeks, a mom mentioned her son is getting bored, a student twisted an ankle. Every one of those is a retention save if you catch it Tuesday and a statistic if you find it in a report next month. Second — and this is the part owners resist — you end up having conversations about people, not just aggregations of numbers. The numbers point; the conversation fixes.

I once walked into a member’s school and saw a single sheet of printer paper taped to the wall behind the front desk with one number on it, updated daily. I asked what it was. “That’s our current intro pipeline — everybody in between first appointment and enrollment conference. The rule is it never drops below 20. If it does, we’re in trouble and everything stops until we fix it.” That one piece of paper is better management than most schools’ entire software stack, because every staff member knew the number and knew what it meant.

Then run the same discipline on pacing. If your goal is $100,000 this month and your recurring billing covers $50,000, you need $12,500 a week in new money. End of week one, you’re either at $12,500 or you’re behind — and you know it with three weeks left to respond, not on the 31st when the accountant finally sends the P&L. Your break-even should be a working number in your head at all times, plus or minus the electric bill. Same with enrollments: know your averages for every stage — leads, appointments booked, appointments shown, first intro, second intro, enrollment conference, enrollment, renewal — and compare this week against your own baseline. You’re either green and growing or you’re ripe and rotting, and flat is just rotting slowly.

The diagnostic payoff is enormous. An owner tells me his program director “isn’t closing.” We pull the numbers: the director is closing 70% of enrollment conferences. The leak was two stages earlier — prospects never coming back for the second intro. Without stage-by-stage numbers, that owner would have retrained (or fired) the wrong person, aimed at the wrong problem, and kept bleeding. With them, the fix took a week. Raising your price, by the way, affects exactly one stage of that pipeline — the final conference — and in school after school we find close rates still running 50–70% at premium tuition. When an owner blames weak lead flow on his prices, the numbers embarrass that excuse every single time.

The Million-Dollar Math

Now put the three levers together, because this is where it stops being philosophy and becomes arithmetic.

Three hundred active students at a $300+ average monthly student value is a $90,000 month — a million-dollar school. ($1,000,000 a year is $83,333 a month.) At a $347–$397 new-student tuition with strong renewals, you can hit the same revenue with meaningfully fewer students than a discount school needs — which also means smaller classes, better teaching, and a better product.

Watch how the levers interact. At an A-grade 3%-or-better attrition on 300 students, you’re losing at most nine or ten a month. Enroll 20 a month — a thoroughly ordinary number for a school with a real marketing Parthenon — and you’re netting plus-10 or plus-11 every month. That’s more than 100 net new students a year. A 200-student school running those numbers doubles in about two years, and because the price lever is working at the same time, the gross doesn’t double — it can quadruple.

Years ago I coached a school owner in the upper Midwest who had been flatlined under $20,000 a month for ages. When his numbers finally jumped — and then kept jumping — everyone in the organization concluded he’d become a marketing genius overnight, and they all went hunting for his secret ad. I was inside his numbers, so I knew the truth: his monthly enrollments were virtually identical to half a dozen other schools in the group. The difference was that his tuition was roughly 50% higher and his dropout rate was about half of theirs — under 4% a month while the “exciting” high-profile schools everyone admired were quietly losing 7, 8, 9% of their students every month. If you drop out half as many students, you need half the enrollments to grow at the same rate. If you keep the same enrollments, you explode. That was the entire secret, and nobody could see it because nobody else was looking at the underlying numbers.

That’s the Three-Lever Growth Engine in one story: same flow, better price, better stick — completely different business.

Frequently Asked Questions

What should a martial arts school charge per month?

Top, well-coached schools charge $347–$397 a month for new-student tuition on a 12-month Trial Enrollment, with a meaningful initial payment. The industry-average $140–$185 is a commodity trap, not a benchmark. Martial arts is an inverse-elasticity service: like surgeons and tax attorneys, families equate higher price with higher quality — and premium-priced students actually retain better, not worse.

What numbers should a school owner track every day?

Daily: attendance by name (who missed their regular class), leads, appointments booked and shown, first and second intros, enrollment conferences, enrollments, renewals, active count, and gross month-to-date against weekly pacing targets. Hold a nightly staff recap before anyone leaves, and keep your intro pipeline visible — if it drops below about 20, fixing it becomes priority one.

How fast can a school realistically double?

A 200-student school that holds monthly attrition at 3% or better while enrolling around 20 new students a month nets 100+ students a year — doubling the student body in roughly two years. Raise new-student tuition to the $347–$397 range at the same time and gross revenue can quadruple, because the price and retention levers multiply rather than add.

Fix Your Engine — Starting This Week

Don’t try to fix 100 things Monday morning.
