Schools that put those numbers on a board grow. Schools that manage by feel — or by the checking-account balance — stall, plateau, and quietly bleed students.

I’ve been teaching this material to school owners for decades, most recently at one of our in-person Martial Arts Wealth mastermind sessions here in Golden, Colorado. And I’ll tell you what I told the owners in that room: Peter Drucker was right. What gets measured gets done. Every martial arts instructor who is not looking at the numbers every day defaults — subliminally, automatically — to the same story: “Our retention is great, our students love us, we just need more new students.” Almost never true. The problem is almost never only lead flow. But if you don’t measure, you’ll never know, and you’ll spend money solving the wrong problem.

This article gives you the entire scoreboard: what to track, the benchmarks that define good and bad, and the worked math for each number.

Every Decision Runs Through Four Questions

Before we get to the scoreboard, anchor the big picture. There are only three drivers of revenue in a martial arts school — enrollments, renewals, and retention — and all three are multiplied by your rates. If you’re charging $300 a month, the same active count grosses triple what it does at $100 a month. That’s not a rounding error; that’s the whole business.

And ours is largely a fixed-expense business. From 100 active students up to about 300, your expenses barely move. Somewhere around 300 you add staff, maybe square footage, and expenses step up — then they flatten again. It’s a step function. The difference between a 100-student school and a 300-student school is mostly activity, not expense. That’s why margin explodes as you grow, and why every operational decision should run through four questions:

Will this get me more enrollments?

Will this get me more renewals?

Will this improve my retention?

Will this help me justify higher tuition — prove more value?

Your staff will forever lobby you to hire another person, grab the space next door, add a program, buy prettier equipment. Run every one of those through the four questions. If you have 200 students crammed into a small space, more space probably helps enrollments and retention — do it. If you have 250 students and the extra 4,000 square feet just feeds your staff’s ego because now they have a prettier school? It fails all four questions. Skip it.

You’re Not Selling a Commodity — Stop Pricing Like One

One more piece of foundation, because it poisons every number downstream if you get it wrong: we are in a business where price determines perception of value. There is no lowering the price and making it up in volume.

Gasoline works that way. Detergent works that way. Martial arts instruction does not. When a parent chooses a college, a private school, a surgeon, or an attorney, they don’t hunt for the cheapest — they identify the best, then figure out how to afford it. That’s our category. The parent isn’t really buying the ability to kick someone in the chin, either. What that mom actually wants is a child who’s immune to negative peer pressure, surrounded by a positive peer group, confident speaking to adults, respectful at home. You are positioned one step below the child psychologist and the $300-an-hour therapist — as the preventative. Priced against that, premium tuition is a bargain.

That’s why the top, well-coached schools charge $347–$397 a month for new-student tuition while the industry average school scrapes along at $140–$185 and wonders why it can’t afford good staff. I dig deeper into premium positioning in the pricing pillar, but for now, just accept the premise: every benchmark below assumes you’re running a premium school, with roughly $375 a month as the representative number.

The Million-Dollar Scoreboard: Five Families of Numbers

Here’s the framework — I call it The Million-Dollar Scoreboard. Five families of numbers, tracked weekly, posted physically where the staff sees them at every meeting. In my schools, stats went up on the board Monday, Wednesday, and Friday, every week, forever. Not buried in software. On the board.

A warning before the numbers: don’t trust software to gather them. Remember the old programmer’s acronym GIGO — garbage in, garbage out. It doesn’t matter how many gigabytes the system has if your staff enters attendance from a Post-it note after dinner. A clipboard at the front desk with a tick mark for every human who walks in, totaled every night, then entered into a spreadsheet — that beats every app I’ve ever seen, and I say that as someone who built one of the first comprehensive martial arts school-management software packages. Manual first, software as backup.

Number Family 1: Sales Ratios — Lead to Appointment to Intro to Enrollment

First, define your terms, because sloppy definitions produce garbage stats. An enrollment is a signed 12-month agreement with $400–$500 paid down. At the top schools we frame it as a 12-month Trial Enrollment — the school evaluating whether the student qualifies to train for Black Belt. An enrollment is not a $49 trial month, a free week, or a paid intro. Those are intros. And regardless of what offer brought them in, you’re working to enroll them by the second lesson.

Second, separate a lead from an inquiry. A lead is someone you went and got — movie theater promotion, elementary school talk, birthday party, community event, booth. An inquiry is someone who picked up the phone and called you or walked in. A website opt-in is not an inquiry; it’s a flaky lead, because the bar to fill out a form is nearly zero. This distinction matters because they convert completely differently, and if you mix them your benchmarks are meaningless.

Track, at minimum, for each source:

Leads / inquiries / walk-ins

Percentage that book an appointment

Percentage that show for the first intro

Percentage that show for the second intro (if you run a multi-lesson intro)

Percentage that enroll

The benchmarks: an inquiry — somebody who sought you out — should enroll at 75 percent or better; in my organization the standard was 90 percent to appointment, 90 percent to intro, 90 percent to enrollment. Generated leads run differently: from a well-run event, expect 75–80 percent to book an appointment on the spot, roughly half to show, and then — because your intro process is designed properly — around 80 percent of those who complete the intro to enroll. The closer the prospect came to you, the higher the ratios; the more carnival-barker the capture, the lower the show rate, with online forms at the flaky end of the spectrum.

Why bother with the breakdown? Because when enrollments are down, almost every owner’s reflex is “spend more on ads.” But when we audit the funnel, there is almost always a 25 percent-plus improvement sitting inside one weak ratio — appointments that don’t show, intros that don’t convert. Find the weak link, fix that link first. It’s nearly always cheaper than buying more leads. (When you are ready to pour on lead volume, that’s a marketing conversation — and there truly is no free lunch on Facebook, by the way. Posting to your page and calling it marketing is nothing dressed up as something.)

One story from our coaching family shows what happens when the funnel is tight. A member in a small rural farm market — a town of about 35,000, median income around $31,000, the kind of demographics everyone swears “can’t support premium pricing” — set up a booth at a local marathon for six hours. Six hours. Roughly 180 leads, about 150 appointments, close to 100 completed intros, and just over 50 enrollments. Two months later, when those enrollments cycled into renewals, that single small-town school collected roughly $200,000 in cash in one month. Six hours of offline lead generation, run through disciplined ratios. Don’t tell me about your demographics.

Number Family 2: Active Headcount — Count Humans, Not Billing Accounts

Ask most owners their active count and they’ll quote their billing accounts — how many ACH drafts cleared. Wrong number. Somebody’s payment clearing doesn’t make them an active student. They may have quit three months ago while the billing trails on; or they may be training faithfully while a bad credit card or a blown transmission interrupted payments. Which would you rather have? Give me the attending student with a short-term money problem every time — I can fix finances for a committed student. Once they’ve stopped attending, it’s a different battle entirely, because it is always easier to prevent a dropout than to cure one.

So the scoreboard number is a weekly headcount of human beings who attended class — not classroom attendances (a student who came three times counts once), and not payments. Alongside it, every week, you track:

Current-week actives

One-week inactive

Two-week inactive

Three-week inactive

The mechanism I’ve used for decades is embarrassingly simple: an attendance card for every student and a two-sided card box at the front desk — an A side and a B side. First class of the week, the student pulls their card from A and hands it to the instructor lining up; nobody trains without a card. After class, staff marks it and files it in B. By Wednesday you can see, physically, every card still sitting in A — every student who hasn’t been in yet this week — and call them that day to schedule a makeup before the week is lost. At week’s end, cards still in A move to the one-week-inactive box; the following week, one-week cards that never came back move to two-week; then three-week. Cards in B go back to A and the cycle restarts. You can literally count your retention risk with your fingers.

The benchmark: on 300 total monthly actives you might see 25 one-week inactive, six two-week, three three-week. That one-week number should never exceed 1 percent of your actives for long — because 1 percent per week compounds to over 4 percent monthly dropout. I wanted it at half a percent. And staff priority runs top-down: anybody who missed a single class gets back into class this week; massive internal conversation about everyone at one week; near-panic at two; and at three weeks your highest-rapport person — the head instructor, not the front desk — is on the phone.

The follow-up itself is personal, in this order: phone call, voicemail, and an immediate text (text still has close to a 100 percent open rate). Not a cute automated “we missed you” email — automation is the backup to human follow-up, never the substitute. When my son’s school calls to check on him, it lands as genuine care; parents say “thank you for noticing.” Nobody ever got a warm feeling from an autoresponder. And don’t let instructors create a feel-good “frozen” box for the sick, the busy, and the soccer-season kids who “will be back.” They’re not frozen. They’re in the one-two-three-week pipeline like everyone else, or they’re a dropout.

Number Family 3: Monthly Dropout Rate — The Math Every Owner Must Do

Now the number I ask every school owner about first: what is your average monthly dropout rate? Most can’t answer. Here’s the whole calculation, with hypothetical numbers.

Say a school started the year with 278 active students, enrolled 150 during the year, and finished with 250 active.

Net change: down 28 while adding 150 → 178 students lost during the year, about 14.8 per month.

Enrollments: 150 ÷ 12 = 12.5 per month — so the school shrank by roughly 2.3 students a month while working hard.

Average active count: (278 + 250) ÷ 2 = 264. Monthly dropout rate: 14.8 ÷ 264 ≈ 5.6 percent per month — crisis territory.

Replacement number: at that dropout rate, this school needs about 15 enrollments a month just to tread water. Fifteen is their zero.

That last concept transforms staff meetings. Your team will celebrate “a great month — we enrolled 15!” No. Fifteen is zero. You grew by nothing. Know your zero, and stop congratulating yourselves for breaking even.

The benchmarks: a well-run school targets under 2 percent monthly dropout. Under 4 percent is survivable mediocrity. Over 5 percent is a crisis, full stop — and the sloppy industry norm runs 3–5 percent, which is exactly why most schools are on a treadmill, frantically replacing everyone they enrolled a year ago. Run the annual version of this math once and you’ll never un-see it: start count, plus enrollments, minus end count. For most schools, that dropout number is nearly everything they enrolled. The complete system for fixing it — rapport, progress checks, testing cycles, the classroom side — lives in the retention pillar, but none of it functions until you’re measuring.

Number Family 4: Renewal Numbers — The 50 Percent Rule and the 90/10 Warning Light

Two renewal statistics go on the board.

First: what percentage of enrollments renew, and when. The foundational expectation: 50 percent of everyone who enrolls should renew within their first two months — at white belt. Fifty percent of the remainder by the next belt. That means no more than about 25 percent of your students should still be un-renewed past their second rank, and statistically, most of those never will renew. Prioritize accordingly: work the white belts first, then the next rank up — not the green belts you neglected for eight months, who are now the hardest renewals in the building. Every student renewed “in cycle” — before their first test — or it’s a crisis. I even built staff testing compensation around it: full bonus if the student testing for their first belts was renewed, nothing if they weren’t.

Second: the ratio of students in your premium leadership program versus your base black-belt program. I designed the two-tier structure intending roughly 50/50. In decades of coaching, I have never seen it land there. Every school that runs the renewal conversation properly ends up 75/25, 80/20, even 90/10 into leadership — everyone chooses the premium program. Ask your spouse, your mother-in-law, your drinking buddies what people will pick and they’ll all swear everybody takes the cheap option. The opposite happens, every time.

So write this down and anchor it: I have yet to get a single school owner — no matter how good — to price leadership high enough. Not one. The proof is arithmetic: if 90 percent are choosing your top program, the price isn’t forcing anyone to the fallback, which means you left an enormous amount on the table. A 90/10 ratio isn’t a victory lap; it’s a warning light that says “raise the leadership price.” The structure that makes this safe is having the middle tier: base enrollment tuition, a black-belt renewal tier above it, and leadership at roughly double the base — say $397 and $497 against a mid-$300s enrollment rate. You never have to tell a family “tuition doubles or you’re out.” If leadership doesn’t fit the budget, they fall back to the black-belt program, and you’ve lost nothing. One tier, no fallback, is how owners get trapped underpricing forever.

Number Family 5: The P&L Percentages — Where the Money Actually Goes

The top line is vanity. I’ve grossed $1.7 million in a year and lost a quarter million; I’ve grossed far less and banked plenty. So the fifth family of numbers is your profit-and-loss statement, reviewed every month — not managed by glancing at the checking-account balance. Have an outside accountant force-feed you a monthly P&L even if all it does at first is guarantee somebody looks.

There are really only four expense categories that matter, and each has a benchmark:

Rent: 12–15 percent of gross. Rent buys two things — square footage in the right demographics, and advertising value. High-profile retail next to the anchor grocery store and the cinema can justify pushing past 15 percent, because it’s marketing you’d otherwise buy. The cheap warehouse bay behind the muffler shop is expensive at any price. Martial artists overpay for rent more than any other line — usually for space that carries no advertising value at all.

Payroll: about 25 percent of location gross for a staff-run school. My model at up to 300 actives: 12 percent for the branch manager, 10 percent for the second full-timer, 3 percent for part-timers. Owner-operators: keep staff payroll at 20 percent or under, and put yourself on a real salary of at least 12 percent of gross — an actual payroll check every month, not “whatever’s left.” If cutting your own check is hard some month, good; that pain is the signal to fix the business. The twin sins here are underpaying your one great full-timer (whose entire extended family is already whispering “when are you going to get a real job?”) and letting part-time headcount quietly inflate the total.

Marketing: anchored to lifetime value, not to fear. With premium tuition and sub-2 percent attrition, a student’s lifetime value runs $7,000–$8,000. Your enrollment down payment of $500–$600 should liquidate your acquisition cost — figure $150–$300 per enrollment in a well-run program. Once that’s true, owners stop whining about a $380 mailing that “only” produced one enrollment. One enrollment worth $7,000 against $380 is nearly a twenty-to-one return. The correct response isn’t complaining — it’s “how fast can I scale this?”

Miscellaneous: everything else, and it should stay small. Phones, software, insurance, utilities. Watch for double-paying on things like liability insurance, and keep your tax-advantaged personal spending in its own mental bucket. But don’t become the owner who burns two hours price-shopping belts to save fifty bucks. That same two hours spent on one renewal is worth a thousand times more.

While we’re on the P&L: kill the clutter that fails the four questions. Retail profit in a martial arts school is a myth — inventory, slippage, staff giveaways eat it. Drop-ship it and forget it. Ancillary programs that distract from the primary curriculum? Kill those too. I once nearly lost a $30,000 renewal because I was at the front desk refereeing whether Billy needed the size-five or size-seven foot pads — a $25 sale. Simplify: if it’s not producing an enrollment, a renewal, retention, or higher value, I don’t want to see it.

A Renewal Is Worth Ten Enrollments

Here’s the mindset shift that makes the whole scoreboard matter. Run the contract math: an initial 12-month enrollment at premium tuition is roughly a $4,500 agreement. A multi-year renewal — a family committing to the full journey to Black Belt at leadership rates — is a $25,000–$30,000 agreement. Call it up to ten times the value, and it’s better in every direction: renewed students pay more reliably, pay in full more often, and don’t wash out at the first ripple in the family schedule, because they walked through a real commitment process. When I looked out at an intramural tournament floor with 92 white belts on it, I did that math out loud to my staff: that’s roughly $1.8 million in business standing on the mat. Renew even 75 percent and it’s $1.4 million. Are you really going to leave that on the floor because everyone was “too busy” for renewal conversations?

Three principles turn the renewal numbers on your scoreboard from red to green:

A renewal is a goal-setting exercise, not a price pitch. The renewal is a mutual commitment to Black Belt — the school approving the student to train to Black Belt, the family committing to the goal. It is not “pay $20 more and come five times a week.” Two-thirds of the consultant advice floating around this industry gets this backwards: they lead with the upgraded price before securing the commitment, which just irritates families. Commitment first. The enhanced program — leadership — layers on top of a commitment that already exists. And understand it’s never really about the signature on the agreement; it’s about mom and dad emotionally committed to the picture of their child as a Black Belt in middle school. That picture is what retains.

The renewal starts at lesson one. Think of your intro program as two months, not two lessons. From the day they enroll, you’re hand-carrying them: next class always scheduled and confirmed, the enrollment folder conference, goal-setting pages, character and reading assignments with stripes and public recognition attached — visible personal-development deliverables from white belt forward. If the personal development is invisible at white belt (“oh, it’s just built into the program”), the family sees no value in paying more for more of it at renewal time. You can’t go from nothing to more. One of our senior coaches proved this across his own locations: the school that ran the prep-and-preframe system from day one renewed white belts into leadership almost effortlessly, while his first school — where the structure was bolted on later — took three years of painful reselling to fix. His staff swore “no white belt will ever commit to a six-year program.” Then 75 percent of their gold belts renewed, and the argument was over.

Blitz the renewals twice a year. Staff will always treat renewals as important-but-not-urgent — “he’s coming Thursday, I’ll do the prep then” — and Thursday never comes. Grand Master Jeff Smith solved this across his twelve-school organization decades ago: December was reliably the worst month of the year, so he made it the renewal month — group goal-setting sessions, a Black Belt showcase, graduation celebrations feeding renewal conferences — and December became the record month for all twelve schools. We institutionalized it: a renewal blitz in November–December sweeping up the fall enrollment surge, another in April–May catching the spring. Your worst months become your best months, and your sloppiest staff habits get cleaned up on a schedule instead of never.

Put the Scoreboard on the Wall

Owning a school, stripped to its essence, is this: make as much money as possible with as few headaches as possible — honestly, ethically, by delivering instruction that genuinely transforms children and adults. There is nothing morally suspect about that. Money is an amplifier; if you’re a good human being, more of it makes you more generous, not less. If a student reaches Black Belt in your school, they are better off in every dimension of their life — which means when they drop out un-renewed, you failed to convey that. The hunter’s drive to make the sale and the teacher’s care for the student are not opposites. They’re the same personality, pointed at the same outcome.

So: five families of numbers. Sales ratios. Active headcount with one-two-three-week inactives. Monthly dropout rate and your replacement zero. Renewal percentage and the leadership ratio. The four P&L percentages. On the board, three staff meetings a week. Teach your team the difference between lag measures (the results) and lead measures (the daily behaviors that move them), and let the scoreboard — not your mood — run the meetings. That’s the operating system behind every million-dollar school I’ve ever built or coached.

Frequently Asked Questions

What numbers should a martial arts school owner track every week?

Five families: sales ratios (lead → appointment → intro → enrollment, by source), active student headcount with one-, two-, and three-week inactive counts, monthly dropout rate, renewal percentages (including your leadership-to-base-program ratio), and P&L percentages — rent at 12–15 percent of gross, payroll around 20–25 percent, marketing anchored to lifetime value. Track headcounts of humans attending class, never billing accounts.

What is a good monthly dropout rate for a martial arts school?

Target under 2 percent per month; under 4 percent is mediocre but survivable; over 5 percent is a crisis. The industry at large runs 3–5 percent monthly, which forces schools to replace nearly everything they enroll. Watch the weekly one-week-inactive count as your early warning: if more than 1 percent of your actives miss a full week, you’re compounding toward 4-percent-plus monthly attrition.

What percentage of new students should renew, and when?

Fifty percent of new enrollments should renew within their first two months — at white belt, before their first testing cycle — and 50 percent of the remainder by the next rank. A renewal into a multi-year Black Belt or leadership commitment is worth as much as ten times an initial enrollment, and the earlier the conversation happens, the easier it is. Waiting until month eleven of a twelve-month agreement drops your odds to nearly zero.

Ready to install this scoreboard in your school? Book a free Personal Evaluation with my team — a $1,297 value, no charge — and we’ll walk through your actual numbers: your funnel ratios, your real dropout rate, your renewal percentages, and where the money is leaking.
