Owners who control their mental filters, refuse the popular excuses, double their marketing activity, and defend retention systems grow through downturns while competitors collapse. Here’s the exact playbook.

Hard Times Don’t Create Character — They Reveal It

I’ve been telling my staff the same thing since 1983: difficulties don’t create character, they reveal it. Nowhere have I seen that proven more brutally than watching hundreds of school owners go through the same storm at the same time — same economy, same shutdowns, same fear on the news every night — and come out with completely opposite results.

In the worst of it, roughly two-thirds of the schools we coached were doing fine or outright thriving. Somewhere between 10% and 25% were having a complete emotional meltdown. Same advice. Same tools. Same checklists. Some members were doing $70,000 to $100,000 a month while other owners in objectively easier markets were curled up in a fetal position waiting for permission to fail.

Meanwhile, industry-wide, I watched 25% to 50% of martial arts schools go belly-up or come close to it. And in every case I looked at closely, the failures had exactly two things in common:

They made bad decisions because they thought about the situation in counterproductive ways.

They didn’t take anywhere near enough action — especially marketing action.

That’s it. Not the market. Not the demographics. Not the government. Those two things. And both of them are completely within your control, which is why this lesson isn’t about any one crisis. It’s about the next one — a recession, a flood, a highway construction project that kills your traffic, a key instructor walking out. Something is always coming. The owners who rise to the occasion do it the same way every time.

Why Two Schools in the Same Storm Get Opposite Results

Years ago I went deep into the study of NLP and cognitive behavioral therapy — not as pop psychology entertainment, but because both fields answer a question every school owner should obsess over: why do two people experience the same external event and behave completely differently?

The answer is that no event ever reaches your brain raw. It passes through your filters first — your beliefs, your past decisions, your memories, your general view of how the world works. By the time “the news” arrives in your mind, it isn’t objective reality anymore. It’s your subjective interpretation of reality. Then you act — not on the facts, but on the interpretation, colored by whatever emotional state you happen to be in. If you’re already stressed and frightened, you default to fight-or-flight, and for most people that means flight: ignore it, freeze, assume nothing good can happen, and wait.

Choose Your Delusion

Tony Robbins — whose events I did years ago along with my whole staff — has a phrase I love: “my delusion.” What he means is this: any thought I have about the way things are is subjective, not objective. So since I’m going to be operating on a delusion either way, I choose the delusion that supports my success and growth instead of the delusion that builds barriers and keeps me broke.

Take one real week of economic news from a downturn. Jobs numbers come in millions better than anyone forecast. Owner A reads it and thinks: “Unemployment is still terrible, another wave is coming, they’ll shut everything down again, nobody has money.” Owner B reads the same report and thinks: “That’s a massive positive swing nobody predicted. The recovery is happening faster than expected. People are anxious to spend, and the families in my demographic still have their incomes.” Neither interpretation is objectively provable in the moment. But one of them leads to aggressive, optimistic action and the other leads to a downward spiral. Which delusion do you want to run your school on?

The Five Thinking Traps That Kill Schools

Cognitive behavioral therapy has a list of classic distortions, and I see school owners run every one of them in every coaching meeting — crisis or no crisis:

Filtering. Focusing on the negative and ignoring the positive. You take out of every event only the material that confirms your depression.

Catastrophizing. One bad month becomes “I’m going to lose the school.”

Polarized thinking. “No one wants to do martial arts right now.” Anytime you hear yourself say “no one” or “never,” you’re almost certainly wrong.

Overgeneralization. One student says one thing — which you may have misheard anyway — and suddenly it’s a rule about your entire student body and everybody within ten miles of your school.

Mind reading. “My families won’t pay that.” You don’t know what they think. Frankly, after you’ve asked them 22 questions you still don’t know what they think, because people distort, smokescreen, and tell you what sounds acceptable. It’s the same reason political polls miss so badly.

Add overgeneralization to mind reading and you have a documented path to disaster. My coaching partner Dr. Greg Moody has a genuine background in this field; my own therapeutic style is more “slap it out of you.” But we arrive at the same place: when an owner tells us they’re going down for the third time, what we’re actually hearing is filtering, catastrophizing, and mind reading — and if it weren’t this crisis, they’d be catastrophizing about something else.

The Adversity Advantage Framework

Here is the playbook I teach, distilled from decades of running million-dollar schools through recessions, disasters, and a once-in-a-century pandemic. I call it the Adversity Advantage Framework — five moves, in order, every time the world goes sideways.

Move 1: Choose Your Filter Before the Crisis Chooses It for You

I’m a news junkie — I’ll have the news running all day. But I know that headlines are engineered to mislead and social media “news” is almost all garbage on one extreme or the other. Read deeply or don’t bother. Then force every single input through one deliberate filter: How does this help me get more students? How does this help me serve them better? How does this help me keep them longer?

That’s not positive thinking as decoration. It’s an operating discipline. Do a nightly mental catharsis — dump the fear, review the facts, choose the empowering interpretation — because your staff and your students will catch whatever state you’re carrying, and frightened leaders make frozen teams.

Move 2: Kill the Myths

Every crisis produces its own comforting excuses. In the last big one, I heard three constantly, and every one of them was — let me be precise — complete nonsense.

Myth #1: “My students can’t or won’t do [the alternative].” During the shutdowns it was “my students won’t do virtual classes.” Wrong. Students want to do what they can do right now. If they can’t be on your mat, they want the closest available thing to being on your mat. And the families in a properly targeted school — solid middle-class households where mom and dad have college degrees — all have smartphones, tablets, Wi-Fi, and experience with video calls. Whatever the crisis takes away, your students will meet you at the best available substitute if you deliver it with full energy instead of apology.

Myth #2: “People won’t pay full price for the adjusted service.” One member I coach — in a rural mountain market of roughly 60,000 people spread across a huge area, with a median household income around $40,000 — enrolled more than 40 new students in two months, 100% virtually, at her full regular tuition. No discount for the format. If a school owner in one of the poorer regions of the country can enroll at full price through a shutdown, your families in a comfortable suburb can pay premium tuition through your inconvenience. Well-coached schools charge $347–$397 a month precisely because parents buy the outcome — confidence, focus, discipline — not the square footage. The outcome doesn’t stop being valuable in a crisis; it becomes more valuable.

Myth #3: “I’m doing everything you told me to do.” In good times and bad, this is the single most consistent line I hear from struggling owners. Then I pull out the marketing checklist and they’re doing two things — one of which they did last month, and one they’re planning for next month. When I hand an owner a 40-item checklist and they honestly audit themselves, the “I did everything” claim evaporates every single time. In every case I can recall, the owners who genuinely did the list — new take-home materials delivered to every student, full schedule maintained, attendance tracked, rank progress celebrated, relentless over-communication by phone, text, mail, and email — lost almost nobody. The ones who “did everything” from their couch lost 25% of their base.

Move 3: Double the Activity — The 20-to-40 Rule

Here’s the rule in normal times: if you want 20 new students a month, have 20 marketing things going on at once. Never expect a home run. What’s normal is strikeouts and base hits — the rack cards, the lawn signs, the banner, the pizza-box flyers, the school talks, the co-promotions — none of which appears to “work” individually, while collectively they produce a steady flow. So when a crisis hits, the math is simple: if it normally takes 20 things, now it takes 40.

This is where most owners get it exactly backwards. The instinct is to conserve — pull the ads, park the campaigns, “keep the powder dry.” That’s the dumbest possible reaction, and it’s the same mistake billion-dollar companies make in every recession. You never cut the ad budget and you never cut the sales function when things get hard. If it took 15 activities a month to get 15 students before, and conditions get harder, I’d better be doing 30 — not zero.

I built my whole career on this. My staff used to compare me to the Tasmanian Devil — a permanent whirlwind of activity. If two instructors were leaning against the wall between classes, they were in the car doing flyers ten minutes later. Got three spare hours? Door hangers, phone contests through the prospect list, dinner for whoever books the most appointments. McDonald’s says “if you have time to lean, you have time to clean.” In my schools: if you have time to lean, you have time to do ten marketing activities.

And understand the economics of a downturn, because they are shockingly in your favor. When big companies panic and pull their advertising, your cost per impression and cost per click drop — at the exact moment attention spikes. In the last crisis, social media engagement roughly sextupled while ad costs fell. Email open rates jumped. People were genuinely excited to walk to the mailbox. Every channel got cheaper and more effective simultaneously, and the only people positioned to profit were the ones still spending. Catastrophe always brings that gift to whoever stays in the game. That’s the heart of everything we teach about marketing your school: overlay, overlay, overlay — direct mail on email on text on paid ads on publicity on community presence — so no single channel has to carry you.

One more piece: become the local celebrity. That same rural-market member built relationships with her local TV station, radio station, and newspaper, then called them during the crisis with a positive local-business story — and they jumped on it. When you’re the hometown hero on the news, your paid advertising converts better because families have already seen you six places. I learned this watching my instructor Jhoon Rhee, who was flat-out the greatest publicity hound in the history of the martial arts — constantly in the papers, on every network, pulling off stunts nobody else would attempt. Publicity is free, it compounds, and in a crisis the media is starving for good local news. Feed them.

Move 4: Defend Both Doors

A school is a bathtub: water comes in through enrollment and drains out through attrition. In a crisis, owners fixate on the scary drain and forget the faucet — or vice versa. You must defend both doors at once.

Do the attrition math with me. Suppose disruption pushes you to losing 5–6% of your students a month — bad, but not catastrophic on its own (a well-run school targets under 2% monthly attrition; the industry average runs 3–5%). Run that for four months with the front door closed — no enrollments because “nobody’s joining right now” — and you’re down 20–25%. Then the owner blames the crisis. No: the crisis caused six points of it. You caused the rest by shutting off the faucet. So tattoo this on your hand: there is never a month, a week, or a day when you are not enrolling new students. No matter how good you are, you will never keep 100%. If a tornado hits during a tsunami during a pandemic, your first move is to quadruple the marketing.

On the drain side, crisis is when your retention systems matter most, not least. Grand Master Jeff Smith — my partner in coaching and a former World Champion — hammers this relentlessly: keep the attendance cards going for every single class, whatever the format. Make the absence calls the same day. Keep stripes, testings, and graduations running on the normal cycle — mail the stripes, celebrate them publicly, make a big deal at the end of every class. Over-communicate through every channel: calls, texts, emails, postcards, materials hand-delivered to the doorstep. And when a family hits genuine financial hardship, freeze the account, keep them in class, and worry about the money later — if it were me, I’d make those months a gift rather than stacking a balance on the back end. Serve the frozen accounts as well as the paying ones or better. A new student costs five to seven times more to acquire than an existing one costs to keep; generosity in a crisis is the cheapest retention program ever invented, and those families become your evangelists for a decade.

Move 5: Run the Scoreboard

Owners who fail in a crisis almost never know their numbers. Ask how many leads they got and the answer is “not many.” How many appointments? Silence. Leads, appointments, first intros, second intros, enrollments, renewals, dropouts — tracked by month, not lumped into “the last three months,” because if March was broken and I made no adjustment in April, the numbers weren’t the problem; I was.

The scoreboard is also what gives you the confidence to spend when everyone else is hiding. One member asked me whether he should increase a search-advertising budget that was producing enrollments at roughly $100 apiece. A hundred dollars — for a student worth $6,000 to $8,000 over their lifetime at a properly priced school! At ~$375 a month on a 12-month Trial Enrollment, with renewals beyond, the answer isn’t “maintain the budget.” The answer is you double it, and when it still works you double it again, and you keep pressing until your marginal cost approaches your marginal return. If doubling takes me from $100 to $300 per enrollment, I’m tickled. That’s the difference between an owner who tracks and an owner who guesses: the tracker sees $100-per-enrollment as an emergency opportunity; the guesser sees the invoice and “saves” himself into a death spiral. Expect to spend $150–$300 per enrollment in ad spend and staff time in normal conditions — and be thrilled to spend it, because the scoreboard proves the return.

“You Don’t Understand My Area”

Every crisis, without fail, somebody tells me: “You don’t understand — everybody here is unemployed. Nobody here can pay.”

So I asked three of my most successful members — in three completely different markets, including one on the edge of the hardest-hit metro area in the country — what percentage of their students actually panicked, wanted to cancel, or stopped paying at the peak of the crisis. All three gave the same answer: about 10%. And most of those didn’t quit — they asked for a short freeze and came back within a couple of months, because those schools kept the frozen families in class and treated them like full members the whole way through.

The “my area” excuse isn’t new. Years ago I was doing a staff training for one of the most famous school owners on the West Coast, whose schools sat in the middle of the wealthiest technology corridor in America — and he was charging half what I charged in Denver. His explanation, delivered with a straight face: “You don’t understand, the cost of living here is so high, that’s all they can afford.” I told him my two handicaps are a Georgetown economics degree and an MBA: the reason costs are high there is that enormous incomes are chasing limited goods. High cost of living is evidence of money, not the absence of it. I’ve heard the same excuse from an owner in the financial district of New York City. If school owners in a 60,000-person rural market with $40,000 median incomes and in the priciest zip codes in America both reach for the identical excuse, it was never about the area. It’s about the filter.

The flip side matters too: target intelligently. In any downturn, the demographic damage is predictable — the young, single, less-educated, lower-income market gets hammered every time; two-parent, college-educated households with kids stay remarkably stable. That’s a big reason the family and children’s market is the fortress. Build your student body where the economy is most stable, and your school becomes recession-resistant by design.

Your Crisis Assignment

Whenever adversity hits — market-wide or just yours — run this sequence:

Audit yourself honestly against a written checklist. Not “I’m doing everything.” Line by line: is each retention system actually running? Is each communication channel actually firing? Did every student actually receive something new from you this week?

Count your simultaneous marketing activities. If the number isn’t at least double your normal-times number, you’re under-reacting. Get to 40.

Do the nightly mental catharsis. Consume information deeply, then deliberately choose the interpretation that drives action. Guard your internal dialogue the way you’d guard your bank account — the “yeah, but my area” voice is the first symptom of the meltdown.

Put the scoreboard on the wall. Leads, appointments, intros, enrollments, renewals, dropouts — by month — and adjust every 30 days based on what it says.

One member started this exact process in the middle of the chaos and told me two and a half weeks later: mindset totally shifted, nine enrollments at a significantly higher price than he’d ever charged, families signing up without blinking. The market didn’t change in two and a half weeks. He did.

Frequently Asked Questions

Should I cut my advertising budget during a recession or crisis?

No — this is the single most expensive mistake in business. Never cut the ad budget or the sales function in a downturn. Competitors pulling their spend makes your advertising cheaper exactly when attention rises, and steady enrollment is what offsets attrition. If you normally run 20 marketing activities to get 20 students, a crisis means running 40, not zero.

How do I keep students from quitting when families are under financial stress?

Expect roughly 10% of families to raise payment concerns in a severe crisis — and most want a pause, not an exit. Freeze the account, keep the student training, and keep every retention system running: attendance tracking, same-day absence calls, stripes and testings on the normal cycle, and over-communication by phone, text, mail, and email. Generosity now is far cheaper than replacing a family later, since acquiring a new student costs 5–7 times more than keeping one.

How much should a martial arts school spend to enroll a new student?

Judge acquisition cost against lifetime value, not against your comfort. At premium tuition of $347–$397 a month on a 12-month Trial Enrollment, a new student is worth $6,000–$8,000 or more over their lifetime — so a $150–$300 acquisition cost is a bargain, and even $500 can be a great trade. Track cost per lead, per appointment, and per enrollment monthly, and scale spending on anything that works until marginal cost approaches marginal return.

Rise to the Occasion — With Coaches Who’ve Done It

Every crisis sorts school owners into two groups: the ones who catastrophize and shrink, and the ones who choose the empowering filter, double the activity, and take market share while competitors hide. The tools are the same for everybody. The difference is what you do next.

If you want experienced eyes on your school — your marketing plan, your retention systems, your pricing, your numbers — book a free Personal Evaluation (a $1,297 value) with my team at MartialArtsWealth.com.
