Schools that keep attrition under 2% a month treat June through August as a system: audit every family&#8217;s vacation schedule now, plan makeup lessons before anyone leaves, banish the words &#8220;pause&#8221; and &#8220;hold,&#8221; renew every white belt early, and keep testing cycles short. Here&#8217;s the exact playbook.<\/p>\n<h2 class=\"wp-block-heading\">Summer Doesn&#8217;t Kill Schools. Passivity Does.<\/h2>\n<p class=\"wp-block-paragraph\">Every year I hear the same thing from school owners: &#8220;Summer is slow. Everybody&#8217;s on vacation. We&#8217;ll just survive until back-to-school.&#8221;<\/p>\n<p class=\"wp-block-paragraph\">That&#8217;s exactly backwards. In nearly five decades of running Mile High Karate and coaching hundreds of school owners through Martial Arts Wealth Mastery, I&#8217;ve found over and over again that summer can be your busiest season for enrollments \u2014 and a perfectly strong season for retention \u2014 but only if you hustle. Summer is really big if you work it, and really slow if you don&#8217;t.<\/p>\n<p class=\"wp-block-paragraph\">Here&#8217;s what&#8217;s actually true about summer: there are two moments in the year when students are most likely to get distracted and drift away \u2014 mid-summer and the Christmas holidays. A family goes out of town for two or three weeks, maybe a month. Nobody planned for the absence. Nobody scheduled the return. The child misses a belt test, loses the habit, and by September the parents have quietly decided karate &#8220;didn&#8217;t stick.&#8221;<\/p>\n<p class=\"wp-block-paragraph\">That dropout didn&#8217;t happen in August. It happened in May, when the school failed to plan.<\/p>\n<p class=\"wp-block-paragraph\">The two biggest factors in your dropout rate are, and always have been: the level of rapport you have with each student, and whether or not they&#8217;re renewed into your leadership or Black Belt program. Everything else \u2014 the games, the parties, the ice cream trucks \u2014 is noise unless it&#8217;s serving those two factors. The industry runs at 3\u20135% monthly attrition. Well-coached schools target below 2%. The difference between those numbers isn&#8217;t luck or demographics. It&#8217;s whether you run summer as a system or as a shrug.<\/p>\n<p class=\"wp-block-paragraph\">So let me give you the system. I call it the <strong>5-Part Summer-Proof System<\/strong>, and it&#8217;s exactly what I walk our coaching members through every May.<\/p>\n<h2 class=\"wp-block-heading\">The 5-Part Summer-Proof System<\/h2>\n<ol class=\"wp-block-list\"><li><strong>Run the Vacation Audit<\/strong> \u2014 know every family&#8217;s summer schedule before school lets out.<\/li><li><strong>Banish &#8220;Pause,&#8221; &#8220;Freeze,&#8221; and &#8220;Hold&#8221;<\/strong> \u2014 replace membership-killing language with a makeup policy.<\/li><li><strong>Ask, Schedule, Deadline<\/strong> \u2014 renew every white belt early, on your timeline, not theirs.<\/li><li><strong>Fun With a Purpose<\/strong> \u2014 run events that drive retention, renewals, and referrals, not Disney-for-a-day.<\/li><li><strong>Shorten the Goal Horizon<\/strong> \u2014 two-month testing cycles keep students connected all summer.<\/li><\/ol>\n<p class=\"wp-block-paragraph\">Let&#8217;s take them one at a time.<\/p>\n<h2 class=\"wp-block-heading\">Part 1: Run the Vacation Audit \u2014 Right Now, Before School Lets Out<\/h2>\n<p class=\"wp-block-paragraph\">The proactive move that separates sub-2% schools from everyone else is embarrassingly simple: before summer starts, go through your entire student body \u2014 starting with the white belts and working up \u2014 and find out what every family&#8217;s summer looks like.<\/p>\n<h3 class=\"wp-block-heading\">The 30-Second Mat Chat<\/h3>\n<p class=\"wp-block-paragraph\">This is not a survey form taped to the front desk (although a sign-up sheet doesn&#8217;t hurt as a backup). This is a quick, personal mat chat with every parent and every adult student:<\/p>\n<p class=\"wp-block-paragraph\">&#8220;What&#8217;s your schedule this summer? Here&#8217;s a calendar. Any big vacations planned? When are you in town, when are you out?&#8221;<\/p>\n<p class=\"wp-block-paragraph\">That conversation takes 30 to 45 seconds. It&#8217;s not complicated. Back when I was on the floor daily, I&#8217;d write the plan on the back of the student&#8217;s ID card so the front desk, the instructor, and the parents all knew exactly what was happening and when. You should already be doing progress-check mat chats with every white belt anyway \u2014 this simply rides along with that habit.<\/p>\n<p class=\"wp-block-paragraph\">Do the math on what this costs you: nothing. Do the math on what it saves you: at premium tuition of roughly $375 a month on a 12-month Trial Enrollment, every family that silently drifts away in July is thousands of dollars in lifetime value walking out the door \u2014 and it costs you five to seven times more to acquire a new student than to keep the one you have.<\/p>\n<h3 class=\"wp-block-heading\">The Two-Week Rule<\/h3>\n<p class=\"wp-block-paragraph\">Once you know the schedule, apply a simple, non-negotiable policy:<\/p>\n<ul class=\"wp-block-list\"><li><strong>Gone two weeks or less?<\/strong> Schedule makeup lessons <em>before<\/em> they leave and <em>after<\/em> they return, so they stay exactly on track for their belt test. If they&#8217;re going to miss a week, that might be three lessons banked before the trip and three after.<\/li><li><strong>Gone more than two weeks?<\/strong> Adjust their test date by a month, build a specific makeup plan, and put both in writing \u2014 before they leave, not after they&#8217;ve been gone six weeks and mom is embarrassed to come back.<\/li><\/ul>\n<p class=\"wp-block-paragraph\">The pacing target is simple: a student on a two-class-per-week schedule should complete roughly 16 lessons every two months, 24 every three. Your job is to make sure vacations bend around that track instead of breaking it.<\/p>\n<p class=\"wp-block-paragraph\">And make the policy visible. Put it on the rotating slides on your lobby TV. Put it on a poster: &#8220;Missing more than two weeks? Schedule your makeup classes before and after your trip.&#8221; When it&#8217;s a normal, all-year-round policy that families see constantly, it stops being an awkward summer conversation and becomes simply how your school works.<\/p>\n<h3 class=\"wp-block-heading\">The Return Date and the Tickler File<\/h3>\n<p class=\"wp-block-paragraph\">If a family is going to be gone for three weeks or a month, the single most important piece of information is: <strong>what date are they back, and what is their first class on the calendar?<\/strong><\/p>\n<p class=\"wp-block-paragraph\">Book that return class before they leave. Put it in your scheduling software so it automatically texts and emails them. Put it in your tickler file and confirm it personally. When someone&#8217;s been gone a month, the danger isn&#8217;t the missed classes \u2014 it&#8217;s the broken habit. Your entire job is to restart the habit on a specific date that was agreed to in advance.<\/p>\n<h3 class=\"wp-block-heading\">Zoom Is Still Your Friend<\/h3>\n<p class=\"wp-block-paragraph\">We all mastered remote classes during the shutdowns \u2014 don&#8217;t throw that capability away. The conversation with parents is easy: &#8220;Of course we&#8217;d rather have Billy here in person. But if he&#8217;s at his grandparents&#8217; for three weeks, he can still join class twice a week on Zoom \u2014 even from a hotel room.&#8221; A student who attends remotely for three weeks doesn&#8217;t fall behind, doesn&#8217;t miss his test, and never breaks the habit. That&#8217;s the whole game.<\/p>\n<h2 class=\"wp-block-heading\">Part 2: Banish &#8220;Pause,&#8221; &#8220;Freeze,&#8221; and &#8220;Hold&#8221;<\/h2>\n<p class=\"wp-block-paragraph\">Here&#8217;s a language rule that Dr. Greg Moody \u2014 Chief Master, 8th Degree, and one of our senior coaches \u2014 is adamant about, and I agree completely: <strong>the words &#8220;pause,&#8221; &#8220;freeze,&#8221; and &#8220;hold&#8221; should not exist in your school.<\/strong><\/p>\n<p class=\"wp-block-paragraph\">Your staff never says them. And when a parent says them, you never say them back.<\/p>\n<p class=\"wp-block-paragraph\">Think about what those words mean: they frame martial arts training like a gym membership or a streaming subscription \u2014 something you switch off when life gets busy. Once a family conceives of training that way, you&#8217;ve lost the positioning battle. Nobody &#8220;pauses&#8221; their child&#8217;s education. Nobody &#8220;freezes&#8221; piano five weeks before the recital.<\/p>\n<p class=\"wp-block-paragraph\">Instead, you have a procedure, and the procedure does all the talking: <em>If a student is going to miss more than two weeks, we schedule makeup classes before and after, and we add the missed time onto the end of the membership.<\/em> That&#8217;s it. The account keeps running, the student keeps their place, the family loses nothing, and there is no &#8220;pause&#8221; because there&#8217;s nothing to pause \u2014 there&#8217;s just a training plan that flexes around a vacation.<\/p>\n<p class=\"wp-block-paragraph\">Because that&#8217;s the standing policy \u2014 communicated from day one, posted on the wall, repeated at enrollment \u2014 the request for a &#8220;hold&#8221; almost never comes up. It doesn&#8217;t become a thing. And it&#8217;s not a summer anomaly your staff fumbles four times a year at summer, fall break, spring break, and Christmas; it&#8217;s a normal process they execute smoothly all year long.<\/p>\n<p class=\"wp-block-paragraph\">One more piece of this: injuries and illness. A member asked me about a seven-year-old who&#8217;d fractured her wrist right after joining the leadership program \u2014 what do we do about her billing? Wrong question. The payment conversation is irrelevant unless the family raises it, and they almost never do. The only question that matters is: how does she stay connected? She comes to class, she watches, she takes notes in a notebook, she stays part of her group \u2014 and if you want to credit a month or two at the end of her program for lessons missed, fine. I have never once seen an injury derail a student who was kept engaged. I&#8217;ve seen plenty derailed by a well-meaning staff member who told the family to &#8220;take a break and come back when she&#8217;s healed.&#8221;<\/p>\n<h2 class=\"wp-block-heading\">Part 3: Ask, Schedule, Deadline \u2014 Renew Every White Belt Before Summer Ripens Them Into Dropouts<\/h2>\n<p class=\"wp-block-paragraph\">Now for the part that has more to do with your summer retention \u2014 and your revenue \u2014 than everything else combined: <strong>renewals<\/strong>.<\/p>\n<p class=\"wp-block-paragraph\">Master Jeff Smith, my partner in coaching and a 10th Degree Grand Master, has said it for years and it&#8217;s worth engraving on your desk: if you&#8217;re running a $100,000-a-month school, $60,000 to $70,000 of that is renewal business. The fastest way to move a $30,000-a-month school toward $100,000 isn&#8217;t a new marketing funnel \u2014 it&#8217;s making sure <strong>every single white belt gets renewed<\/strong> into your Black Belt leadership program instead of dying on the vine. We recently walked through the numbers at one of our own Mile High Karate locations, and the conclusion was blunt: renew every white belt and that school becomes a $150,000-a-month school with no additional enrollments whatsoever.<\/p>\n<p class=\"wp-block-paragraph\">So why doesn&#8217;t it happen? In school after school I look at, the biggest gap isn&#8217;t the paperwork, the curriculum, or the sales script. It&#8217;s that <strong>nobody ever just sits down, one-to-one, and asks.<\/strong><\/p>\n<h3 class=\"wp-block-heading\">Stop Waiting for Them to Get Excited \u2014 That&#8217;s Your Job<\/h3>\n<p class=\"wp-block-paragraph\">Here&#8217;s the pattern I saw for decades with my own program directors. The failing ones would say, &#8220;They&#8217;re not excited enough yet \u2014 I&#8217;ll wait until they&#8217;re ready.&#8221; The successful ones would say, &#8220;This student&#8217;s about a six out of ten on motivation, and their renewal window is a week away \u2014 so I&#8217;ve got a week of focused attention, progress checks, and encouragement to get them to a ten.&#8221;<\/p>\n<p class=\"wp-block-paragraph\">Do you see the difference? One puts responsibility on a seven-year-old. The other puts it on the professional. If a student isn&#8217;t pumped, excited, and ready to move forward, that is a staff problem to fix \u2014 not a student problem to wait out. And since &#8220;excited enough&#8221; is a subjective judgment anyway, waiting can go on forever. It usually does. Every month that passes with a white belt un-renewed, they inch closer to dying on the vine.<\/p>\n<p class=\"wp-block-paragraph\">Jeff Smith frames the same idea as <strong>prevention versus cure<\/strong>. Don&#8217;t spend your energy curing families who went cold; spend it planting seeds from day one. His enrollment process tells every new family, from the very first conference: you&#8217;re going to be <em>qualifying<\/em> for Black Belt training. Say you want it. Raise your hand. Commit to it in writing. Complete your goal-setting assignments. When the renewal conference finally comes, it isn&#8217;t an ambush \u2014 it&#8217;s the step the family has been preparing for since week one.<\/p>\n<h3 class=\"wp-block-heading\">Put Them on Your Timeline, Not Theirs<\/h3>\n<p class=\"wp-block-paragraph\">The mechanical fix is just as important as the mindset fix. One of our members was frustrated that families kept &#8220;blowing off&#8221; their renewal conferences \u2014 they&#8217;d hand out a goal-setting assignment and then wait for the family to complete it before booking the meeting. I told him he had it exactly 180 degrees backwards: <strong>never let your next action depend on an action the customer may or may not take.<\/strong><\/p>\n<p class=\"wp-block-paragraph\">Instead: you do the enrollment, and you immediately schedule the third appointment, the fourth, the fifth. Every assignment goes out with a deadline attached to a specific class: &#8220;Here&#8217;s your assignment \u2014 it&#8217;s due Thursday when you&#8217;re back in class. Between now and Thursday, get this done and bring it in.&#8221; Then you confirm like a professional: if the seven-year-old left class at 5:30 with a worksheet, call the parents at 7:30 \u2014 &#8220;I took the liberty of emailing a PDF copy as well; I just wanted to make sure Billy has it ready for Thursday.&#8221; Most families won&#8217;t blow off a specific, confirmed deadline. Nearly all of them will blow off &#8220;bring this back whenever.&#8221;<\/p>\n<p class=\"wp-block-paragraph\">The alternative \u2014 handing worksheets to twenty kids at once with an open-ended &#8220;get this back to me&#8221; \u2014 fails on both counts: it isn&#8217;t one-on-one, and it has no deadline. (Half those worksheets never make it out of the back seat of the car.)<\/p>\n<h3 class=\"wp-block-heading\">The 70% Proof<\/h3>\n<p class=\"wp-block-paragraph\">Here&#8217;s what happens when a school simply starts asking. That same member sat down and ran the play: out of thirty families due for a renewal conversation, he got ten conferences done \u2014 and seven renewed. A 70% closing ratio, and I promise you his preparation process wasn&#8217;t the most polished in history. My response: imagine if you&#8217;d asked all thirty. Same ratio says that&#8217;s twenty-one renewals.<\/p>\n<p class=\"wp-block-paragraph\">That&#8217;s the entire secret, and it&#8217;s why I tell every school owner: don&#8217;t spend eighteen months polishing a leadership curriculum before you launch. I&#8217;ve watched too many owners burn two years designing the &#8220;perfect&#8221; program before selling a single renewal \u2014 and then re-write the curriculum after three months anyway, because contact with reality always changes it. You have 200 students? Go sell 175 of them on Black Belt and beyond, and I promise the curriculum will sort itself out quickly. And renew them <strong>to Black Belt and beyond<\/strong> \u2014 not &#8220;six more months,&#8221; not &#8220;another year.&#8221; A student renewed to second degree at white belt has a horizon worth staying for; a student on a rolling six-month plan has a built-in exit ramp four times as often.<\/p>\n<p class=\"wp-block-paragraph\">Summer is precisely when this matters most, because an un-renewed student who disappears for three weeks in July has nothing pulling them back. A renewed student with a Black Belt goal, a scheduled test, and a makeup plan comes back. Renewal is the deepest form of retention \u2014 everything else I teach on this topic, including the deeper teaching-quality material in our <a href=\"https:\/\/martialartswealth.com\/go\/grow\/student-retention\/\">retention resources<\/a>, builds on it.<\/p>\n<h2 class=\"wp-block-heading\">Part 4: Fun With a Purpose \u2014 Events That Retain and Refer (Without Burning $5,000 on a Petting Zoo)<\/h2>\n<p class=\"wp-block-paragraph\">Summer absolutely should be fun. Themed weeks \u2014 superhero week, beach week, crazy hair day. Summer rank-advancement camps running 9 to 3 with two classes a day. A picnic in the park. Games: the water-balloon toss, the egg toss, three-legged races, little trophies for first, second, and third. Jeff Smith built legendary summer cultures on exactly this stuff, complete with photo boards and highlight videos running on the lobby TV \u2014 and anybody who missed the event saw the pictures and made sure they never missed another one. That video becomes next year&#8217;s pre-sale.<\/p>\n<p class=\"wp-block-paragraph\">But here&#8217;s where I&#8217;m going to be contrarian, because I learned this lesson with my own checkbook: <strong>the size of the budget has nothing to do with the retention result.<\/strong><\/p>\n<h3 class=\"wp-block-heading\">&#8220;Why Am I Doing This to Myself?&#8221;<\/h3>\n<p class=\"wp-block-paragraph\">A member recently asked me about his summer appreciation picnic \u2014 nearly 500 people, roughly $5,000 all-in after the food, the ice cream truck, and the magician. Was he being smart?<\/p>\n<p class=\"wp-block-paragraph\">I&#8217;ve run that experiment at a scale almost nobody else has. Through the late &#8217;80s and &#8217;90s, I was one of a small handful of multi-school operators running the biggest event budgets in the industry \u2014 Black Belt extravaganzas in a 2,200-seat auditorium, picnics with over 2,000 people, a national tournament. One extravaganza cost me $12,000 twenty-plus years ago; inflation-adjust that number and wince. And when I finally put pencil to paper, here&#8217;s what I found: every time the events got bigger and the budgets got bigger, I saw <strong>no measurable improvement in retention, renewals, or referrals<\/strong>. All I saw was escalating cost and escalating headaches. There&#8217;s a chapter in my first book, written back in 1999, titled &#8220;Why Am I Doing This to Myself?&#8221; \u2014 that&#8217;s where it came from. The more spectacles we produced, the less students appreciated any single one of them.<\/p>\n<p class=\"wp-block-paragraph\">The magician, the ice cream truck, the petting zoo \u2014 none of it has anything to do with whether a child keeps coming to martial arts class. What actually drives retention at these events is <strong>friendship<\/strong>. Students who build friendships in your school don&#8217;t drop out, because people don&#8217;t drop out of friendships. The $30 worth of water balloons and eggs builds more bonds than the $1,000 magician, because kids bond when they&#8217;re catching an egg together, not when they&#8217;re passively watching a trick. Keep the budget at $1,000\u2013$1,500 unless the event is genuinely producing measurable renewals and referrals. Potluck the food. Buy burgers and hot dogs wholesale. Emphasize the social; cut everything that merely costs money.<\/p>\n<h3 class=\"wp-block-heading\">Every Event Gets Three Jobs<\/h3>\n<p class=\"wp-block-paragraph\">Jeff Smith&#8217;s rule \u2014 and this is the part most owners miss entirely \u2014 is that no event exists just to have fun. Every event is aimed at three targets at once:<\/p>\n<ol class=\"wp-block-list\"><li><strong>Referrals<\/strong> \u2014 students invite buddies, there&#8217;s a sign-up sheet, guests get two free weeks, and you capture contact information. Set up the LED spin wheel with a banner; at any well-attended public event, that wheel plus a prize board can set a pile of intro appointments among the passers-by alone.<\/li><li><strong>Renewals<\/strong> \u2014 basic students get deliberately paired with leadership students, who sell the program from the student side of the fence better than you ever will.<\/li><li><strong>Recommitment<\/strong> \u2014 your existing leadership families get their belief in Black Belt reinforced.<\/li><\/ol>\n<p class=\"wp-block-paragraph\">One caution from my own scar tissue: most referral-heavy formats work best <strong>at your school<\/strong>, where guests actually see classes and the environment, via buddy days and in-school events. We once had a location with mysteriously terrible enrollment results from its after-school-program graduations \u2014 until we discovered they were holding them at a pizza arcade instead of at the school. Occasional pool parties and movie nights are great; just know that a picnic in a park with people flowing in and out for three hours is nearly impossible to work as a referral event unless you build in a check-in point.<\/p>\n<h3 class=\"wp-block-heading\">And You Shouldn&#8217;t Be Touching Any of It<\/h3>\n<p class=\"wp-block-paragraph\">Final rule for Part 4: the owner shouldn&#8217;t personally be calling the park, filling balloons, or booking anything. Every big event can be delegated \u2014 to a volunteer leadership parent, or to that 45-year-old Black Belt engineer who&#8217;d love an administrative role. Hand them a budget and the objectives, keep veto rights, and otherwise don&#8217;t micromanage \u2014 micromanaging destroys the volunteer&#8217;s enthusiasm and puts the work right back on you. Handing real responsibility to your upper-level black belts and leadership families is itself one of the best adult-retention tools I know, and it&#8217;s the same delegation discipline I teach for your paid team over at our <a href=\"https:\/\/martialartswealth.com\/go\/grow\/staff\/\">staff development hub<\/a>. Nick Cokinos made this point to Jhoon Rhee decades ago: the master instructor&#8217;s job is to walk in at seven o&#8217;clock and say &#8220;let&#8217;s begin&#8221; \u2014 while everything runs without him. Your role is planning, marketing, and staff training. Everything else is delegation practice.<\/p>\n<h2 class=\"wp-block-heading\">Part 5: Shorten the Goal Horizon \u2014 The Two-Month Testing Cycle<\/h2>\n<p class=\"wp-block-paragraph\">Here&#8217;s the quiet structural change that makes every summer strategy above work better: <strong>test every two months, not every three or four.<\/strong><\/p>\n<p class=\"wp-block-paragraph\">We ran ours on three-month cycles for years, and when we moved to two months, everything improved. Greg Moody&#8217;s observation matches mine exactly: a student can stay emotionally connected to a goal that&#8217;s six or eight weeks away. Stretch the horizon past three months and the connection frays \u2014 and when a student <em>misses<\/em> a test with a four-month cycle, they&#8217;re now looking at a seven-month gap. That&#8217;s not a scheduling problem; that&#8217;s a dropout in progress.<\/p>\n<p class=\"wp-block-paragraph\">On a two-month cycle: new students test sooner after enrolling, missed tests cost less, momentum stays high, quality improves, and renewals come up more naturally because progress conversations are happening constantly. Students take the same total time to reach Black Belt \u2014 you&#8217;re just blocking the journey into chunks small enough to hold their attention through a distracted summer. If your current belt gaps are too wide, add intermediate stripes (green belt, green with a white stripe, and so on) rather than stretching the cycle.<\/p>\n<p class=\"wp-block-paragraph\">Pair the two-month cycle with the Vacation Audit and the two-week rule from Part 1, and belt testing becomes your summer anchor: every family knows exactly which test their vacation plan protects.<\/p>\n<h2 class=\"wp-block-heading\">Don&#8217;t Forget: Summer Is Also Your Biggest Enrollment Season<\/h2>\n<p class=\"wp-block-paragraph\">Retention keeps the bucket from leaking, but I&#8217;d be doing you a disservice if I didn&#8217;t remind you that summer is prime time to fill it, too. My standard cycle for decades was a major enrollment blitz from May 1 to June 15 \u2014 heavy spend, aggressive offers, and weekly mail to the prospect list, because the family that took an intro in January and didn&#8217;t enroll is now actively looking for something for the kids to do all summer. A martial arts school owner since 1975 and business coach since 1985, Oliver has spent more than five decades building, operating, and advising successful martial arts schools. He also serves as CEO and Chairman of NAPMA (the National Association of Professional Martial Artists) and Publisher of Martial Arts Professional magazine. A Georgetown University cum laude graduate, he earned his Executive MBA through the Executive Program at the Daniels College of Business at the University of Denver.
