Sellout. Businessman in a gi. McDojo. Belt factory. I’ve heard all of it, and somewhere around the third decade I noticed something about where those words actually come from. — Stephen Oliver

They almost never come from students.

They almost never come from parents who’ve watched their kid go from crying at the door to leading a class.

They almost never come from the instructors on my staff who’ve bought houses, raised families, and built real careers teaching full-time because the school behind them was strong enough to pay them like professionals.

They come from other instructors. Specifically, from instructors whose schools aren’t working.

I want to be straight with you about why, because I think the martial arts industry has let a lazy insult stand in for an honest argument for far too long, and it’s cost us good schools, good instructors, and — more than anything else — students who never got the chance to walk through the right door.

The Accusation Is Never About Quality

Notice something about how the word “McDojo” actually gets used. It’s almost never aimed at a school with sloppy technique or a lazy instructor teaching out of a garage. Those schools rarely get talked about at all — they’re too small to notice.

The label gets aimed at schools that are busy.

Schools with multiple instructors on staff instead of one exhausted owner teaching every class.

Schools with a full parking lot.

Schools with hundreds, sometimes thousands, of students.

Schools that have figured out how to market themselves so a family actually finds out they exist.

Schools that keep students long enough to change their lives instead of losing them after eight sessions.

Schools that make enough money to stay open for the next twenty years.

The accusation underneath the accusation is simple: if you’re financially successful, you must have compromised something to get there. It sounds humble. It sounds traditional. It sounds like it’s protecting the art.

In my experience, it’s almost always something else — an excuse a struggling instructor tells himself so he doesn’t have to look at his own shortcomings as a business owner.

A Great Martial Artist Is Not Automatically a Great School Owner

I’ve said this in every book I’ve written, in every seminar I’ve taught, and I’ll say it again here because it’s the whole argument: teaching martial arts and running a martial arts school are two different professions.

Instruction is one skill. Recruiting is another. Sales is another. Leadership, staff development, financial management, marketing, customer service, systems design, organizational leadership — none of that is kicking and punching, and none of it is taught in a black belt test. I didn’t learn it on the mat either. I learned it the same way every owner in my Mastermind has had to learn it: by studying business as seriously as I once studied form.

Learning those skills doesn’t make you less of a martial artist. It makes you capable of sharing the art with thousands of people instead of dozens. And if you actually believe — as I do — that this art builds confidence, discipline, resilience, leadership, and character in people who need exactly that, then reaching more of them isn’t a compromise of the mission. It’s the mission, fully executed.

Students Can’t Learn From a School That Closes

Every year, technically excellent instructors close their doors. Not because they didn’t know martial arts. Because they didn’t know business.

A bankrupt instructor changes very few lives, no matter how good his side kick is. A school that’s three missed rent payments from closing cannot fulfill a great mission, no matter how “pure” its curriculum stays on the way down. I’ve watched this happen to genuinely gifted teachers, and it’s the most avoidable tragedy in our industry.

If you believe this art is worth spreading, then failing to build a school strong enough to survive isn’t integrity. It’s a missed responsibility to every family who never got the chance to walk through your door because you weren’t there to open it.

Systems Create Excellence — They Don’t Replace It

Professional schools run on systems: written curriculum, instructor certification, leadership development tracks, safety procedures, testing standards, parent communication, staff training, retention systems, and constant measurement and improvement. I’ve spent my career building exactly these systems, and I’ve watched what happens when schools install them.

Nobody criticizes a hospital for having standardized procedures. Nobody says the Ritz-Carlton has “watered down” hospitality because every single guest gets the same exceptional standard of service. Nobody claims Toyota lost its craftsmanship because its quality process is systematic and repeatable.

Systems don’t eliminate excellence. They make excellence repeatable — which is the only way to deliver it to more than a handful of people at a time.

Marketing Isn’t the Enemy. Silence Is.

Marketing does one thing: it tells families your school exists. If what you teach genuinely changes lives, refusing to let people know about it isn’t humility — it’s a missed opportunity, dressed up to look like principle.

Every family who never hears about your school loses the chance to benefit from everything you could have taught them. Ethical marketing is nothing more than education that happens before enrollment instead of after. I’ve never understood why that’s supposed to be shameful.

Retention Is Not Manipulation. It’s Proof.

Critics love to confuse retention with contracts, as if the only reason a student stays five years is fine print. Anyone who has actually run a school long enough knows better.

Students stay because they’re improving. Parents stay because they watch their kid’s confidence grow in real time. Families stay because the instructors genuinely care whether they show up. Communities stay because the culture inside the door is worth showing up for.

A long-term student isn’t evidence that someone got manipulated into staying. It’s evidence that the school delivered enough value, consistently enough, that leaving never made sense. High retention isn’t a red flag. It’s a report card.

Let’s Be Honest — Bad Schools Absolutely Exist

I want to be very clear about something, because I don’t want this letter mistaken for a defense of every school that calls itself professional.

There are martial arts schools out there with genuinely poor instruction. There are mediocre instructors. There are schools that promote students who haven’t earned it, that hand out rank on a payment schedule instead of a skill standard, that treat a black belt test like a subscription renewal. Those schools deserve every bit of the criticism they get.

But here’s the distinction that gets erased every time someone reaches for the word “McDojo” instead of making an actual argument: those schools rarely become industry leaders. They rarely stay open for decades. They rarely produce generations of instructors who go on to run great schools of their own. Poor quality reveals itself eventually — students leave, parents talk, staff turnover climbs, and the marketplace does what markets do. Sustained, long-term success in this business almost always requires delivering something real.

So the honest question was never “big school or small school.” It’s “does the standard hold.” Size doesn’t answer that question. Neither does revenue. Only the standard does.

The “Belt Factory” Myth, and What I Actually Learned From One

One of the oldest insults in this industry is calling a large, successful school a “belt factory.” I have a personal stake in this one, because I came up inside an organization that was called exactly that for decades — the Jhoon Rhee Institute.

Grandmaster Jhoon Rhee built one of the largest martial arts organizations this country has ever seen, and critics called it a belt factory the entire time he was doing it. What actually came out of that “belt factory”: national champions, world champions, elite competitors, exceptional instructors, and generations of successful school owners — myself included, long before I built Mile High Karate into one of the largest martial arts organizations in North America, long before I founded NAPMA or started publishing Martial Arts Professional, long before Grandmaster Jeff Smith and I sat down to write Extraordinary Teaching.

What critics called a belt factory was, in reality, a leadership factory. It proved something I’ve built my entire career around: high standards and high volume are not opposites. When curriculum, instructor development, and testing systems are actually designed properly, a larger organization often produces more consistency, not less — because the standard is written down, taught, tested, and enforced the same way every time, instead of living only in one instructor’s head.

The real question was never “how many black belts did you produce.” It’s “how good are they.” Producing ten excellent black belts is admirable. Producing a thousand excellent black belts — while holding the standard on every single one — is something else entirely. That’s not a factory. That’s a system doing exactly what a well-built system is supposed to do.

Financial Weakness Damages Standards Far More Than Financial Success Ever Could

Here’s the irony nobody wants to sit with: it’s the struggling schools that put quality at risk, not the successful ones.

A school fighting to survive month to month is the one running worn-out equipment, teaching in a facility that hasn’t been updated in a decade, burning out its one overworked instructor, skipping continuing education because there’s no budget for it, and watching good staff walk out the door because there’s nothing to offer them. Standards don’t erode from having too much money. They erode from not having enough.

A professional, profitable school can invest in its people — bring in guest instructors, send staff to seminars, upgrade the facility, reward the instructors who are actually good at their jobs, and keep innovating instead of standing still. Profit isn’t the enemy of excellence. In my experience, it’s usually what makes excellence sustainable long enough to matter.

What a McDojo Actually Is

A McDojo isn’t defined by revenue. It isn’t defined by student count, multiple locations, advertising, or having an actual sales process instead of hoping people show up. None of that is the test.

A real McDojo is defined by dishonesty: selling rank that wasn’t earned, misleading students and families about what they’re getting, making promises that aren’t true, and compromising ethics whenever it’s convenient for the bank account. That’s an ethical failure, not a business model — and it shows up just as often at a tiny one-instructor school with no marketing budget as it does at any large organization. I’ve seen both. Size has never determined character. It never will.

It’s Not About Style

One more thing needs saying, because critics like to pretend this argument only applies to one corner of the industry.

It’s not about style.

We coach some of the finest Brazilian Jiu-Jitsu academies in the world. We coach Tae Kwon Do champions, and the schools that produced them. We coach hard-core “fighter gym” Muay Thai and MMA gyms that have never once been mistaken for soft. We coach traditional karate dojos that have held the same standard for generations.

Every one of them builds the highest level of excellence inside their own curriculum, on their own terms, judged by their own art’s standard. A BJJ academy that takes a decade to produce a black belt and an MMA gym that measures itself in the cage are not competing with each other, and neither one is more “legitimate” than the other because of the label on the door. Excellence was never about which art you teach. It’s about whether you actually hold the standard once the parking lot is full.

Why the Labels Persist

So why do “McDojo” and “belt factory” keep getting thrown around after all these years? Because they’re emotionally satisfying, and they let a struggling instructor dismiss a successful school without ever having to study what that school is actually doing right.

It’s a lot easier to say “they’re sellouts” than it is to ask “what are they doing better than I am.” I get it — the second question is uncomfortable. It requires admitting there might be something to learn. But that question is exactly the one every serious school owner I respect keeps asking, year after year, decade after decade. They study leadership. Teaching. Marketing. Management. Communication. Psychology. Business. Even technology, as it changes what’s possible for reaching families. I’ve never met a school owner who plateaued because they knew too much about running a business.

The Only Question That Actually Matters

The measure of a martial arts school was never how traditional it can claim to be. It’s how many lives it actually changes.

If two schools hold the exact same technical standard, but one of them graduates five times as many genuinely competent black belts, develops dozens of instructors instead of one, serves thousands of families instead of a few dozen, and is still standing forty years later — which one has done more to preserve this art?

Professional systems don’t destroy martial arts. They preserve it, by making sure the standard survives past one instructor’s lifetime.

Marketing doesn’t dilute excellence. It spreads it to families who would otherwise never have found it.

Retention doesn’t lower the bar. It’s what gives a student enough time to actually clear it.

It’s long past time this industry retired the lazy shorthand of “McDojo” and “belt factory” and started asking the only question that was ever worth asking. The schools that deserve real respect were never the ones that stayed small on principle. They’re the ones that combined uncompromising technical standards with real leadership, honest business practices, professional management, and the staying power to transform thousands of lives across generations instead of dozens across one instructor’s career.

That isn’t commercialization.

That’s mastery.

— Stephen Oliver

Frequently Asked Questions

Will this turn my academy into a McDojo?

No. The goal is to build a stronger business without destroying the culture that makes your academy valuable.
