By the time a prospect sits down in your intro room, they have already made up most of their mind about whether they trust you with their kid &#8212; in the parking lot, walking past your front door, looking at whoever is sitting behind your counter. Your closing script does not matter if you have already lost them in the first eleven seconds.<\/p>\n<p>So let us walk through it the way I do when I show up unannounced at a member school. I park, I walk toward the door, I look at the door before I touch it, and then I walk in. Every piece of that sequence has to work in your favor, and most owners are not paying attention to a single part of it.<\/p>\n<h2>What They See Before They Even Reach the Door<\/h2>\n<p>Start in the parking lot. Is it dim and scary in the winter? I am not above calling a lighting company and having them swap out the old bulbs for something brighter, and I do not always ask the landlord&#8217;s permission first. At one of our Westminster locations, the sidewalk lights out front were too dim and too yellow, so I had someone bring out a tall ladder, went and bought 200-watt-equivalent daylight LED bulbs myself, and put them up and down the sidewalk. Every day for weeks, another tenant in the strip center stopped me and asked how I got my storefront so bright. I told them the truth &#8212; I never asked the landlord, he had not complained yet, and I was not waiting around to find out if he would.<\/p>\n<p>That same location had a tree blocking our sign. So we started pouring gasoline &#8212; or turpentine, I honestly do not remember which &#8212; on the roots, hoping it would die on its own and we could quietly be rid of it without anybody accusing us of taking a chainsaw to a tree that was not ours to cut. I am not necessarily recommending you go kill a tree. I am telling you that when something between your prospect and your sign is a problem, you solve it. You do not file a complaint and wait.<\/p>\n<p>Now look at your actual door. Fingerprints all over the glass? Handwritten signs taped up about a schedule change? An A-frame sandwich board you bought in 1999, faded until nobody can read it &#8212; think of the Chinese restaurant that never updates its menu, still taped to the window since 1982. Step back into the lot and look at your building the way a stranger would. If the sidewalk is dirty and the landlord is not on top of it, I do not wait for a work order &#8212; I send a staff member out with a push broom, every day if we have to, while I still push the landlord to fix it properly. And the windows get cleaned every day, not once a month when the window guy comes through.<\/p>\n<h2>The Front Desk Is Not a Break Room<\/h2>\n<p>I walked into a school not long ago &#8212; not one of the Seattle schools from our meeting this weekend, so nobody panic &#8212; and sitting right on the front counter was a biggie-size Wendy&#8217;s cup, a Wendy&#8217;s bag, and loose french fries. The whole desk smelled like a drive-through. Staff do not eat at the front desk. Ever. If you want them to have water so they stay hydrated, fine &#8212; put the bottle somewhere it is not visible the second someone walks in.<\/p>\n<p>Then look at the person sitting behind that counter. I have walked into schools where the receptionist&#8217;s hair was not done and they were not in any kind of uniform &#8212; not a gi, not even a polo. My rule was always: embroidered polo shirt, black slacks, a nice belt, black socks, black shoes, hair neatly groomed and a normal color, no weird piercings, no hoop earrings, no chains. It did not have to be a Rolex, but they wore a nice watch. This is often a high school kid answering your phones, and she represents your whole brand for the ten seconds before anyone meets an instructor.<\/p>\n<p>The same standard applies to every uniform in the building. Nobody wears the same gi three days running, unwashed. Staff get three uniforms &#8212; the one worn today goes home to be cleaned or to the dry cleaner, and a fresh one is ready for tomorrow. Well-spoken matters too. I have sent staff courses on proper grammar, and for anyone who spoke English as a second or third language, courses on adopting an American idiom, so parents were not straining to understand the person about to teach their kid. Some people thought that made me a jerk. I do not care. If the instructor teaching my child sounds uneducated, I have a problem.<\/p>\n<h2>What Should Be Happening in the Class They Walk Past<\/h2>\n<p>Take a lap around the school and look at what is happening on the floor, because I have watched this go wrong. I once sat and watched a class doing knife-defense drills with aluminum prop knives right as a group of first intros walked in &#8212; not sharp, but you cannot tell that from across the room. Another time, staff had everybody free sparring, somebody caught a kick to the nose, and blood was running down their uniform right as my intro families arrived. Neither is acceptable. Fix it today if it is happening in your school.<\/p>\n<p>Here is what I want instead. Right around the time intros arrive, pull the class over for a mat chat &#8212; something short on unshakable confidence, or the law of the chain. Recognize kids by name: Joey got straight A&#8217;s, give him a hand; Susie made varsity soccer after a year of work, congratulations. I want prospective parents hearing that. And when the class is doing technique, I want it to look organized &#8212; synchronized, everyone moving together, echoing &#8220;yes sir, no sir.&#8221; There is a scene in Enter the Dragon where roughly a hundred extras are all punching in unison. The story behind it is that half their uniforms were still wet, most of them stunk, and a good number of the extras were drunk. None of that matters to the camera. What the audience sees is a wall of people moving as one, and it reads as organized and powerful. That is the impression I want prospects to have of your class, whatever is actually happening backstage.<\/p>\n<h2>The Three-Foot Greeting Rule<\/h2>\n<p>Every prospect gets greeted within three feet of the front door &#8212; practically as their foot crosses the threshold, somebody is already saying, &#8220;Hey, you must be Billy.&#8221; When I greet a child, I get down on one knee so I am at their eye level. And when a family walks in together, I always greet the kid before the parents. There is no such thing as a parent upset that you paid attention to their child first. There is absolutely such a thing as a parent who notices you ignored their kid.<\/p>\n<p>What every parent is really trying to figure out on that first visit is whether their child is going to respond to this place. I have put my own kids in lessons over the years, and the number one factor was always whether they loved the instructor. If the instructor was standoffish, even if supposedly the best in the state, it did not matter to me &#8212; I wanted to know he was going to be great with my kid specifically. Your staff&#8217;s warmth toward that child in the first thirty seconds outweighs almost everything you are about to say in the intro room.<\/p>\n<h2>Make Your Walls Work for You<\/h2>\n<p>Once you start the tour, what is on your walls matters. Newspaper clippings, magazine features, anything from local news &#8212; laminate it and put it up, along with a photo from the news set if you have one. Diplomas, lineage, history, and awards are impressive too, but only if you explain what they mean, and that material should be visible wherever you actually make the sale.<\/p>\n<p>I also like student photos paired with testimonials on the front windows, and a large bulletin board for goal-setting and vision boards &#8212; photos of the upcoming black belt graduating class, the kind of thing you would see on the wall of a well-run elementary school proud of its kids. And I want their homework and artwork pinned up on display. Some friends in this industry hated that &#8212; they wanted everything framed and pristine. My take, after walking through hundreds of elementary schools, is that I judge the really good ones by how much kid-made material covers the walls, and the mediocre ones by how obsessed they are with everything looking staged. The more of your students&#8217; own work on display, the better off you are.<\/p>\n<h2>The Smell Test You Cannot Pass Yourself<\/h2>\n<p>Odor gets owners every time, because you cannot trust your own nose. When you are in and out of your school daily, you stop smelling it entirely &#8212; it is only when you have been away for months that it hits you walking back in. Ask a parent directly how the place smells; you have gone nose-blind and do not know it. It is part of why I favor smooth mat or vinyl flooring over carpet, which holds odor. And keep your bathroom stocked &#8212; I lost a mom&#8217;s renewal one time over nothing more than an empty toilet paper roll. After that we switched to oversized double rolls and made sure one was always fresh, because you have to see every detail of your school through the eyes of the mother of a seven-year-old daughter.<\/p>\n<h2>Do Not Undercut Your Own Presentation<\/h2>\n<p>One more piece, courtesy of Jeff Smith, from a recent school visit. If your intro area is not a separate room, whatever corner you use still has to be neat, not just the main floor &#8212; Jeff walked into a school that looked immaculate everywhere except the back corner where intros happened, because staff never went back there themselves and it had quietly become a dumping ground. That corner needs the same signage as the rest of the school: your laws of concentration, your words of respect, your student pledge.<\/p>\n<p>And watch your volume. Jeff sat in on an intro where the regular class next door was hitting hand paddles at full force with everybody yelling on impact, and the instructor running the intro could not be heard &#8212; not by the parents, not even by Jeff standing at the back of the room. He had to walk over and quietly tell the instructor to switch drills, work on forms instead, no yelling, at least for the part where parents need to hear what is being said. I have more than once, with a big smile on my face, chewed out an instructor for missing exactly that. Every staff member has to be aware of the whole environment they are creating, not just their own corner of it.<\/p>\n<p>None of this is complicated, and none of it costs real money. It costs attention.
