Miss one checkpoint and enrollments leak out the side of your funnel.

Why More Leads Breaks Weak Systems

On one of our weekly Quick Start coaching calls, Grand Master Jeff Smith and I spent an hour untangling a problem that sounds like a blessing: what happens when the marketing works too well. One of our members had been running live events and suddenly had twenty and thirty families showing up for a single group intro. Another had just launched his first Facebook campaign and had appointments coming in from an ad he’d cobbled together the night before. Both were drinking from the fire hose — and both were discovering that the processes that work fine with one family at a time fall apart under volume.

Here’s the reality nobody tells you about high-volume lead generation. If you meet a family at a county fair booth and talk to them for twelve seconds, they walk in your door far less prepared and far less pre-qualified than a referral who’s heard about you for a year. If you run a group intro for thirty people, you will have less rapport with each individual family than you would one-on-one. That’s not a reason to avoid volume — it’s the reason your tools have to get better as your lead flow gets bigger. Scheduled appointments, confirmations, links with testimonial videos, information packets sent home, staged triage of who’s ready to enroll — all of it becomes progressively more important as you feed a bigger group of colder prospects through your system.

And one more thing before we get into the mechanics: if you’re getting heavy pushback in your enrollment conferences, 90 percent of the time it’s because the preparation in the first and second intros wasn’t where it needed to be. The close isn’t where enrollments are won. The close is where you find out whether the previous five steps were done right.

The Velvet Rope Enrollment Sequence

Over decades of running Mile High Karate and coaching school owners through Martial Arts Wealth Mastery, Jeff Smith and I have refined what I call the Velvet Rope Enrollment Sequence. Think about how a premium venue works: there’s a line, there’s a rope, there’s a doorman, and there are requirements to get in. Nobody apologizes for the requirements — and the requirements are precisely what make people want in. Your school should run the same way. Every prospect moves through five checkpoints, in order, and you control the rope at each one:

Checkpoint 1: Capture a phone number and call in thirty seconds — own the landing page, own the follow-up, never rely on email alone

Checkpoint 2: Schedule the second intro on purpose — timing changes with volume, and the uniform is your show-rate insurance

Checkpoint 3: Require the decision-makers — “we require both parents” is a complete sentence

Checkpoint 4: Trade value — never “discount,” never “special,” never “sign up”

Checkpoint 5: Isolate the last objection — agree first, clarify, and never let them “go home and think about it”

Checkpoint 1: Capture a Phone Number and Call in Thirty Seconds

The member who launched his first Facebook ad had set it up so a click captured a name and an email address — and then a human being followed up whenever a human being got around to it. I told him what I’ll tell you: that’s death. Email is dying a slow and painful death as a response mechanism. Deliverability problems, spam filters, one message buried among a hundred and eighty others in the inbox. If your only way to reach a lead is email, you don’t really have a lead.

I want name, phone number, and email on the first form, with minimal demographics — is this for a child or an adult, and how old. Then a second page where they complete the address, and on a paid offer, where they give you a credit card to hold their spot. A lot of people will fill in a shopping cart and abandon it, and that’s fine — because you captured the contact information on step one, you can call them. Two-step forms consistently beat cramming everything onto one page, and my preference is that step two comes pre-filled with what they already typed so nobody has to enter anything twice.

Now the part almost everyone gets wrong: speed. The standard I hold my schools to is that the prospect is still looking at your website when their phone rings. Not two to three minutes. Thirty seconds or under. The moment the opt-in form fires, three automated things happen simultaneously — a text message, an email, and a voicemail drop, each one introducing a live human being: “I’d love to answer your questions, here’s my number, I’m available right now.” At the same moment, your program director gets a text with the lead’s phone number embedded so they can tap it and make the outbound call immediately. An inbound call beats an outbound call, but I want both in motion.

What can never happen is the web lead that gets handled “at three o’clock when the staff comes in.” That’s too late. If you or your staff are away from the school, services like RingCentral or Line2 let every staff cell phone make outbound calls and texts that display the school’s number as caller ID, route inbound calls by time of day, and even record incoming info calls so you can play them back for staff training. There is no technical excuse left for slow follow-up — only a management excuse.

Checkpoint 2: Schedule the Second Intro on Purpose

In a normal week, with families coming in one or two at a time, the right moment to schedule the second intro is at the end of the first lesson. The child has had a great experience, the parent has seen the value, you have rapport — and you’re handing them a first-intro sheet that lays out the three things their child must do to earn the white belt: master the four laws of concentration, demonstrate respect with the seven magic words, and practice self-discipline at home. You schedule the second lesson right there on that sheet.

But when you’re running fire-hose events — movie promotions, school fairs, live events dumping eighteen or twenty families into one group intro — everything changes. Try to book second appointments at the end of a mass intro and half the parents walk out the door before you get to them, and now you’re chasing them all by phone. So with large groups, you flip it: book the second appointment on the way in, before class starts, then reconfirm individually as you go over the intro sheet on the way out. One of our multi-school members figured this out independently for exactly that reason — big intros made end-of-class booking physically impossible.

Two more tools that protect your show rate between first and second intro. First, the uniform hold-back. If they came in on an offer that includes a uniform, don’t hand it over at lesson one. Size the child up, hold the uniform up so they get the visual, and say: “I’m going to order your size — we’ll have it here for your next class. Get here a few minutes early and we’ll get him changed in our changing room.” Now there’s a concrete reason to come back. Second, track the whole ladder on every campaign and every event: how many leads, how many appointments, how many first intros showed, how many seconds, how many enrollments. When Jeff and I coach a school owner, those five numbers tell us exactly which rung is breaking. A weak show rate from first to second intro means the problem is what you’re saying — and doing — at the first lesson, not at the close. Done right, an 80 to 90 percent show rate between first and second intro is the standard, not the exception.

And during that second class, triage. As your program director reschedules families during class, they’re asking soft pre-qualifying questions — did you get a chance to review the information we sent home, how is he liking it — and quietly rating every family A, B, or C. The A’s get the enrollment conference today, first in line. The B’s get scheduled for the next class without a word about enrollment. You don’t have to close everyone tonight; you have to do a real job with the right families tonight. Here’s a marker worth writing down: kids who complete their self-discipline sheet and earn their white belt at that second class close at roughly 90 percent — because the parents have already watched their child running around the house doing chores. The program sold itself at home before you said a word.

Checkpoint 3: Require the Decision-Makers

This is the checkpoint school owners butcher most, so let me give you the exact language: “We require both parents — and anybody involved in the finances or transportation — to be here to finalize the enrollment.”

Not “we’d like both parents to be here.” Not “it would be nice.” Not “we prefer.” Not “it would be better for you.” We require. And you don’t justify it with nervous explanations about how sometimes parents get upset. If they ask why, the answer is simple: “Because 100 percent of the time, each of you will have different questions, and we need to be together to sort them out. This is a big deal for your child.” A child does better when every parent, caregiver, and responsible party is on the same page and supportive of the process — say that, believe it, and stop apologizing. People in a martial arts uniform who speak clearly and firmly get compliance; decades of social psychology, from the Milgram studies forward, back that up. If you have to practice the sentence in front of a mirror until it comes out without a flinch, do it.

Why am I this rigid about it? Because I’ve watched what happens when you enroll with one parent missing, thousands of times over. It’s almost always mom telling you dad doesn’t need to be involved, she handles everything — and one of three things follows. One: you get to the investment and she freezes — “I didn’t know you were talking about a year and several thousand dollars, I’ll have to ask him” — and now your follow-up is contaminated because it feels like you misled her. Two: she enrolls, and two days later you get the angry phone call from dad — I’ve had a father come down to the school threatening to kick my backside because I supposedly talked “the poor little woman” into something. Three, the sneakiest one: she enrolls, everything seems fine, and you’ve built an uninvolved parent into the foundation of the relationship. When the child hits the inevitable motivation dip, or when you sit down for a renewal conversation about a five-figure Black Belt program, you’re starting from ground zero with a parent who was never sold in the first place — and it’s harder then, not easier.

One of my staff once enrolled a family without dad present and it happened to work out, and he told me he’d learned it was fine. I told him he’d learned exactly the wrong lesson. We’ve run thousands of these. It usually does not work out fine. Don’t let the exception teach you the rule.

What do you say on the way into a big group intro, when there’s no rapport yet? Keep it soft and value-first: “Today is orientation — we’ll teach a few basics so he’s comfortable. Next time he’ll do a real class with the other beginners in his age group, and we’ll get to see how he likes it and whether this is a good fit. If he loves it, we’ll sit down together and go over the program — and we find it’s very helpful for both parents to see the class firsthand, so which of these two times could you both make?” Always two specific choices: “We have Wednesday at six or Thursday at six — which works for your husband?” If neither works, offer the next two. Open-ended scheduling gets you random times and a mess; two choices gets you an appointment. And notice what’s absent on the way in: no numbers, no urgency, no enrollment talk. That comes later, once value has been built.

Checkpoint 4: Trade Value — Never “Discount,” Never “Special,” Never “Sign Up”

Two words I’ve all but banned from my schools: “special” and “sign up.” “Special” is what a used-car lot runs. “Sign up” is what you do for a gym membership you’ll cancel in February. We “sit down and do the evaluation.” We “finalize the enrollment.” The language isn’t cosmetic — it reframes the entire conversation from a transaction into an acceptance process, which is exactly what a 12-month Trial Enrollment into a Black Belt program should be.

The same discipline applies to incentives. I don’t like naked discounts; I like trades with a because. The family came in on a two-week offer, a six-week offer, a movie promotion, a Groupon — whatever it was, that’s your logic: “Obviously, Mrs. Jones, nobody trains for just six weeks — the trial is to see whether this is a great fit for Billy. What we find is that after two lessons, the family has a pretty good idea. If that’s the case, next time we’ll sit down, do the evaluation, and finalize his enrollment — and because you came in on the two-week offer, we’ll apply a $300 credit against the program if we finalize it then. Talk about it as a family between now and then.” There’s always a because. The credit is traded, not given — and the implication is that if they’d rather drift along on the trial, that’s fine, but the trade-in value goes unused.

On paper, make it visual. Jeff writes the regular numbers on the intro sheet and crosses them out by hand: the standard $400 registration struck through to $200 this week; tuition that’s normally $397 a month hand-written down to $375 if they finalize now. If you’re newer at this and your first intro isn’t yet building enough value to support numbers on paper, hold them back until the conference — but understand that a well-taught first intro, where the parent watched their child learn concentration, respect, and self-discipline, has already justified premium tuition. Top, well-coached schools are enrolling new students at $347 to $397 a month, and the value conversation is won on the mat, not on the price sheet.

And when a family says, “We don’t like to rush — we’re coming back Monday anyway, can we do it then?” — you have two clean moves. If they simply jumped ahead of your process, extend gracefully: “Of course — the credit applies when we sit down for the evaluation Thursday.” But if they’re stalling at the table, use the option-to-cancel close: “That’s just our company policy — but we don’t want you enrolled in anything you’re uncomfortable with, so let’s go ahead and finalize it today so you don’t lose the credit, and I’ll give you the option to cancel through the first belt cycle.” I prefer the belt-cycle window over an arbitrary 30 days for a simple reason: at the end of a belt cycle, the child has just tested, just been promoted, and is the most excited they will ever be — it’s the least likely moment in the entire student life cycle for anyone to want out.

Checkpoint 5: Isolate the Last Objection

“We want to think about it.” Every school owner on earth hears it, and most handle it by letting the family walk. Write this down and put it where your staff can see it: the be-backs won’t be back. Not one in a hundred who “goes home to think about it” returns and enrolls. There is never — never — an advantage in letting them leave to think. The one family in a thousand who came back? Delete them from your memory; they’ll teach you the wrong lesson, just like the enrollment that worked out without dad.

So what do you do instead? First, agree. Take the pressure off: “I think that’s good — this is important.” Then the transition Tom Hopkins built a whole chapter around in How to Master the Art of Selling: “Just to clarify my thinking — what kind of things did you need to think about?” Now walk the list, eliminating everything that isn’t the real issue: “Were you trying to figure out whether Tuesdays and Thursdays work? No? Any chance you’re moving out of the area? Any health concerns? You mentioned he loved the class — Joey, are you going to be serious about this? Yes sir? Okay. So, Mrs. Jones — is it the budget? Is $375 a month going to work out okay?” Keep it light. My favorite line at that moment: “You certainly ought to be able to put gas in the car, pay the rent, and still feed Joey — anemic kids don’t do well in martial arts.” They laugh, dad looks at the kid and says “are you really going to be serious about it?”, the kid says yes sir, and mom says they’ll make it work. Notice what I’m not doing: talking. Verbal diarrhea is how you talk families out the door. Ask questions, isolate the one real concern, answer that one concern, and stop.

Dr. Greg Moody, one of our senior coaches, adds a companion move that one of our members put to work the very month we taught it: when a couple genuinely needs to confer, stand up and give them the room. “No problem — let me give you two some privacy for a few minutes.” That month our member had six families ask to think it over; he left the room six times; five of the six enrolled that same night, sometimes after talking privately for fifteen minutes. Contrast that with sending them home to conduct a World-War-Two interrogation of their own child — “do you REALLY want to do this?” — which reliably produces a shrugged “I don’t know” and a lost enrollment. Let them talk at your school, where the energy and the evidence are, not at their kitchen table three days later.

One caution on the term-length objection: don’t argue months. If they say twelve months feels long, anchor it to the journey — “the basic program is twelve months because that’s about a quarter of the way to Black Belt” — confirm it’s the only remaining concern, and then solve that single concern with the options you’ve already built: the belt-cycle option to cancel chief among them.

The $200 Facebook Test That Proves the Math

Back to our member with the homemade Facebook ad. He was almost sheepish about it — he’d repurposed a postcard design, used a lead-capture form with no phone number, had a delay before anyone followed up, and by his own admission had “dropped the ball” on the systems behind it. I stopped him right there: you didn’t drop the ball, you launched the ball. Now we fill in the blanks.

Because look at what his sloppy, incomplete, version-one campaign produced: $200 in ad spend, six opt-ins, four phone conversations, two appointments — and the near-certainty of at least one enrollment. One enrollment, at a premium school, means roughly $300 collected on day one — he’s $100 ahead before the first full class — against a twelve-month Trial Enrollment worth well north of $4,000 in face value. If that math held, I told him, you’d mortgage the house and borrow money from me to keep feeding it. You’d run it all day long, sloppy or not. That’s the point every perfectionist in this industry needs tattooed somewhere: ready, fire, aim. Take action with an incomplete system and layer improvements onto something that’s already producing, rather than waiting until all forty-five pieces are in place — because “all the pieces in place” is a day that never comes. As Tom Peters put it, most good advice is a blinding flash of the obvious — obvious after you’ve shipped, never before.

Facebook Ad Rules Most School Owners Get Backwards

Since we had his ad on the screen, Jeff and I tore it apart line by line — lovingly — and the corrections apply to virtually every school owner’s first ad:

Get the directionality right. Never put “Find us on Facebook” on anything. Drive people from Facebook to your landing page, from print to a phone number — never the reverse. It’s the modern version of the plumber’s “Find us in the Yellow Pages” sticker: sending your prospect to a directory listing sixty-two of your competitors.

Strip the text off the photo. Facebook’s algorithm punishes images that are more than about 20 percent text. Your ad has copy fields — use them. The photo’s job is to stop the scroll.

Faces beat objects. Human nature prefers looking at another human — a cute kid in a gi outpulls clip art and logos nearly every time. My best-pulling headline of all time: “Karate: the best thing you can do for your child,” paired with a photograph of a child. Headline top-left, never top-right.

Kill the reverse type. Red text on yellow, yellow on red, white on black — every readability study says the same thing: black letters on a white background read easiest, and on Facebook you have seconds before the thumb moves on.

Split test everything. The entire reason Facebook and Google became multi-billion-dollar companies is that nothing is conjecture. Run five photos against the same copy, let the platform shift budget to the winner, then test offers: two weeks versus four, free versus paid at $19.97. My experience: the shortest paid offer that still pulls volume wins, because “four weeks” invites the parent to hesitate — “I’m not sure I want to commit a whole month” — while a paid trial with a credit card on file transforms your show rate.

Know what Facebook is. Nobody goes to Facebook looking for a karate school — they stumble onto you. That’s the power (you’re marketing in a vacuum, reaching families before they ever search) and the weakness (they’re colder than a Google lead, more like TV-ad respondents). Build your follow-up intensity accordingly.

Sales Is Persuasion — and Your Floor Is Your Best Closer

Every time we teach this material, some instructor says, “I just don’t want to be a salesman.” Why are you afraid of that word? Sales is not talking people into giving you money. Sales is persuasion — helping people over their natural hesitation to do what is best for them, not for you. Look at the best CEOs, the best teachers, the best leaders anywhere: their defining skill is persuading individuals and groups to take action in their own benefit. If you don’t believe your program is that valuable for children, then don’t sell it — but if you do, refusing to persuade is refusing to lead.

And remember where the sale actually happens: 90 percent of your sales come from the floor. The most important salesperson in your school is the instructor teaching the intro. In my schools, every intro child gets what we call a personal touch — the instructor comes by, says something positive, showcases the child in front of the whole class doing something well, and leads a big round of applause. When you praise a parent’s child, the parent decides they like you. Throw the kid over the fence into class and ask “how’d he like it?” afterward, and you’ll get the answer you deserve. The enrollment conference merely harvests what the floor has planted.

Where to Go From Here

If your leads are trickling instead of flooding, fix that first: grab a free copy of my book Six Simple Steps to Add 100 Students at FillYourSchool.com and build the front end of the machine. If the leads are already coming and it’s the conversion that’s leaking, walk your last ninety days through the five checkpoints above — the ladder of leads, appointments, first intros, seconds, and enrollments will show you exactly which rope is sagging.

Better yet, let’s look at your numbers together. Book a Free Personal Evaluation ($1,297 value) with my team and we’ll diagnose your enrollment sequence checkpoint by checkpoint — the same way Jeff Smith and I do it on our member coaching calls. And keep sharpening the rest of the machine with our guides on martial arts marketing and school growth.

Frequently Asked Questions

When should I schedule the second intro appointment?

With normal one-family-at-a-time traffic, schedule it at the end of the first lesson, when rapport and excitement are highest, as you review the intro sheet. With large group intros from live events or promotions, book the appointment on the way in — before class — and reconfirm on the way out; otherwise half the parents leave before you reach them and you’re chasing everyone by phone.

What if one parent says the other doesn’t need to be involved?

Hold the line: “We require both parents and anyone involved in finances or transportation, because 100 percent of the time you’ll each have different questions.” Enrolling with one parent missing produces one of three outcomes: a frozen close, an angry phone call, or an uninvolved parent who resurfaces at the first motivation dip or renewal — each one costs you more than rescheduling the conference ever will.

Should martial arts intro offers be free or paid?

Test both, but the goal is the shortest offer that still pulls volume — a two-week paid trial at $14.97 or $19.97 with a credit card collected online typically matches longer or free offers on response while dramatically improving show rates and making conversion to a 12-month Trial Enrollment easier. A parent who has paid something, even a token amount, shows up.

About the Author

Stephen Oliver, MBA and 10th Degree Black Belt, is the Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (the National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
