When a prospect says your tuition is too expensive, you failed to build value before you quoted the number. The Harvard Ticket Method fixes that: sell the destination, sell from the floor, engineer solid enrollments, replace money-back guarantees with a first-belt decision, and renew early.

The Night a $125 Price Tag Felt Crazy

On one of our coaching calls — this one right after a marketing bootcamp we ran in Colorado — a school owner in my group laid out his frustration with total honesty. Three months earlier he’d raised his rates from an archaic $75 a month to a whopping $125. And now, he told me, a third to half of the people walking in his door looked at him like his head was on sideways when he quoted the price. The night before, he’d stayed late trying to talk a mother into a two-kid program, and he was genuinely starting to believe premium pricing only worked for everybody else.

Meanwhile, on the same call, other members were quoting their numbers: $227 a month. $235. $247 with a $300 down payment. One had gone from $97 a month on a six-month agreement to $227 on a twelve-month agreement — with better students, better parents, and better retention than he’d ever had at the low price. Same industry. Same economy. Same kinds of towns. The difference wasn’t the market. The difference was the process — and the belief behind it.

So I asked the frustrated owner one question: how many students did you enroll in this month last year? He looked it up. Eleven enrollments at $79 a month — about $869 in new monthly billing. This year, halfway through the same month, he’d already enrolled fourteen at $125 — $1,750 in new monthly billing. He had doubled his new billing in half the time, at a price nearly 60 percent higher, and he was on the call convinced the price increase was killing him. That’s what price resistance does to school owners: a handful of no-sales makes more noise in your head than all the yeses combined.

Understand where the bar really sits. Top, well-coached schools today enroll new students at $347 to $397 a month. The industry average — $140 to $185 — is the commodity trap, not the goal. My own Mile High Karate schools crossed the $247 threshold so long ago that I date it by presidential elections, and I’ve spent every year since pushing owners to keep expanding their sense of what’s possible. The question isn’t whether families will pay premium tuition. They demonstrably do, every day, in markets large and small. The question is whether your school runs a process that makes the price feel obvious. That process is what I want to teach you here.

The Harvard Ticket Method

Here’s the frame I gave the group that night, and it’s the frame I’ll give you. Nobody negotiates with Harvard. Nobody sits in the admissions office and says, “That seems high — the community college is $89 a credit.” Harvard has spent generations building the value of the destination, so parents will work three jobs and break their backs to write that check. One of the members on that call admitted it himself: he’d hesitate to buy a Lamborghini, but if his daughter had gotten into Harvard, he’d have found the money — period. The destination was worth an order of magnitude more to him than the toy.

Your school is selling something worth more than Harvard — I believe that in my bones, and I’ll prove it to you below. The problem is your prospects don’t arrive pre-framed to see it, the way they arrive pre-framed about the Ivy League. So you have to build that frame yourself, deliberately, inside your own four walls. I call the system the Harvard Ticket Method, and it has five moves:

Sell the destination, not the lessons — position black belt as a life outcome, not an activity

Sell from the floor, not the office — let the class and other parents build the value so you never have to

Engineer a solid enrollment — both parents, a real down payment, a 12-month Trial Enrollment

Replace the money-back guarantee with the first-belt decision — one moment of commitment, not thirty days of doubt

Renew early and drip forever — lock in the upgrade in months two through four, and never stop inviting the inactive back

Move 1: Sell the Destination, Not the Lessons

Try this exercise. I use it at every Black Belt retreat we run, with rooms full of black belts, and I’ve run it on thousands of students by now. Suspend disbelief: I have a time machine. I can take you back to the day you started martial arts and let you make a different decision. I’ll refund every dollar of tuition you ever paid. I’ll give you back all the time. Still no? Fine — I’ll add a quarter million dollars. Half a million. A million dollars, plus the tuition, plus the time — and in exchange you give back the confidence, the discipline, the relationships, the mental and physical development, the person you became. Do you take the deal?

In all those years, I’ve essentially never had a black belt take the million dollars. Now do the math on what that means: the thing you sell is worth more than a million dollars to the people who complete it. Your problem was never that your program is worth less than $375 a month. Your problem is that at the front end, the prospect is comparing you to soccer, Zumba, and the rec center — because you let them.

If a parent believes their child is getting kicking and punching in a funny uniform, then $125 a month is a lot of money for kicking and punching. But if you’ve made the transition — if that parent is genuinely convinced this is the process by which their child becomes immune to negative peer pressure, develops real self-discipline, cleans their room without being told, becomes the kind of self-starter who initiates good grades rather than being bribed into them, and builds the character that gets them into Harvard or West Point or wherever they choose to aim — then there is no such thing as “that’s a lot of money for karate lessons.” What you hear instead, from time to time, is the most wonderful objection in the world: “This is the best thing I’ve ever seen — help me figure out how to fit it into my budget.” When they say that, the communication process worked. Some will stretch and find it. A few genuinely can’t — and as I told the group, you can’t fix broke, so fish in ponds where the families have the means. But the objection “it’s too expensive” means one thing only: you did a poor job of building value.

And this is not a kids-only conversation. An adult man will not pay premium tuition for a better choke hold — that itch gets satiated fast. My shorthand for what he’s actually buying: he wants to be Daniel Craig playing James Bond. Suave, confident, dangerous when necessary, respected at work. An adult woman who walks in wanting to lose the last ten pounds before her sister’s wedding — if you never transition her to “this will make you unshakably confident at work and immune to feeling bad about what anyone thinks of you,” you’re interchangeable with the Zumba class down the street, and you’ll be priced like it. One adults-only Krav Maga organization I’ve worked with ran 1,600 active members at a single flagship location at over $200 a month — a four-million-dollar-a-year location, all adults. Adults will pay for transformation exactly like parents will. Nobody pays premium for perspiration.

Move 2: Sell From the Floor, Not the Office

Here’s the psychology most owners never grasp. When you sit a parent down in your office and tell them, “We teach discipline, focus, and immunity to negative peer pressure,” you are a salesperson praising your own product. Everything you say is discounted, because you have something to gain. But when the same message reaches them through demonstration and through other people’s voices, it lands as truth. Grand Master Jeff Smith calls this selling from the floor, and he’s spent fifty years perfecting it.

What does it look like in practice? In the very first intro, the child learns the four laws of concentration — focus my eyes, focus my ears, focus my mind, focus my body — with the physical gestures that make it stick. They learn the magic words of respect: please, thank you, you’re welcome, yes sir, no sir. Between lesson one and lesson two, the child goes home with a self-discipline sheet and starts doing chores the parents have fought about for years — after one lesson. In the second class, mom watches a four-year-old raise his hand and recite a law of concentration, and watches her own child do the same. Nobody sold her anything. She watched the product work on her kid.

One of my senior coaches taught a beginner seminar at a member’s school and did exactly this — engaged a little girl who was only on her second intro lesson, prepped and pre-framed her family from the floor. When the school owner sat down afterward to enroll one child, all five family members signed up at $247 a month with zero pushback — and told him they’d expected it to cost more. That’s what a properly built value frame produces: the price lands under the perceived value.

Then you systematize it so it doesn’t depend on your personal charisma:

Character homework in every folder: karate homework sheets, healthy-eating habits, self-discipline sheets, a book-club card, a job list. Students bring the folder to every class.

Public recognition: the last five minutes of class, every completed sheet earns a stripe on the belt, applause from the class, a high-five from the instructor — and medals at graduation in front of every parent in the room.

Testimonials everywhere: on your walls, in your handouts, in your intro videos and renewal videos. Emotional parent testimonials, “what martial arts has done for me” essays from students. Other people’s words build value you’re not allowed to build about yourself.

Mat chats woven through class: not a token thirty seconds at the beginning and end. Physical drill, then goal-setting talk, then right back to drilling — with the parents leaning in from the chairs. Owners who visit my Mile High Karate schools consistently say watching this run like clockwork is the single thing that changes their teaching the following Monday.

Needs and benefits in every intro: find out why they really came in, and connect everything you show them to that outcome. At the end of the day, a parent wants to know one thing — how you’re going to help their kid.

Move 3: Engineer a Solid Enrollment

A premium price quoted into a flimsy enrollment process still falls apart — it just falls apart later, at the renewal or in a cancellation call. Three mechanics make an enrollment solid.

Both parents in the room. For children, I prefer a two-lesson intro for exactly one reason: it gets both parents there for the enrollment conference. When you enroll with one parent, you often don’t have both parents at the beginner classes, you don’t have both at the renewal, and things go south from there — or dad gets home, finds out what mom signed, and you spend the next week doing damage control. For adults, a one-lesson process is fine. The first-lesson close can work for kids too — some of my members do it well — but only when every decision-maker is present and the buying signs are unmistakable.

A real down payment. I don’t like any down payment smaller than roughly double the monthly tuition, because a small down payment produces a less solid enrollment. The framing I teach: “It’s normally $600 to enroll. Because you came in from the event, if you enroll today we’ll apply a $300 discount — so it’s $300 plus your first month.” At a $375 monthly rate, that’s a family with real skin in the game from day one, on a 12-month Trial Enrollment — framed properly as our evaluation period, where we determine together whether this student belongs on the black belt track.

Sort your leads by source before they ever hit your calendar. This came up over and over on the call. One member had run a Facebook funnel to 101 leads, 57 appointments, 33 shows, and 18 enrollments in a month — strong work — but others were drowning: thirty appointments booked in a week, two enrollments, and their best-qualified prospects pushed back on the calendar behind no-shows. The rule: promotional-source leads — Facebook offers, movie-theater promotions, mall events, lead boxes — go into small-group intros, where a no-show costs you nothing and an extra body costs you nothing. Your one-on-one time slots are reserved for solid sources like sequential direct mail and referrals. On the phone, you pre-qualify conversationally, not with an interrogation: how did you hear about us, what’s your main interest, how long have you been thinking about martial arts, what does your work schedule look like? An 18-to-25-year-old with no job living at home is a red flag you can spot in ninety seconds of friendly conversation. And when a leadership-minded member asked whether to treat the “freebie” leads worse — no. Treat every intro like a future testimonial. You’re building a burning desire strong enough that the broke college kid goes and gets a part-time job to pay for training. That’s the standard.

Move 4: Replace the Money-Back Guarantee With the First-Belt Decision

One of my members was closing first-lesson enrollments with a 30-day money-back guarantee. I understand exactly where it comes from — direct-response marketing runs on risk reversal, and I’ve built my career on direct response. But in the martial arts enrollment context, the money-back guarantee is a crutch, and the data says it’s the wrong tool.

Years ago, three large martial arts organizations ran extensive testing on this across hundreds of enrollments: a 30-day money-back guarantee, a full money-back guarantee, even a “we’ll pay your first month at another school” guarantee, against a simple option to cancel at the first belt after a required number of lessons. The conclusion was decisive. The first-belt decision point produced the most solid enrollments and the lowest cancellation rate — used in only 5 to 10 percent of cases. Here’s why: an open guarantee window invites the family to re-decide every single day for thirty or sixty days. “Are we still doing this?” is a question that hangs over every missed class and every busy week. A decision moment works differently.

The script: pull out the ID card at enrollment. “How long do you feel Joey needs to train for you to be comfortable?” — “We thought maybe 30 days.” — “Let’s do one better. He needs sixteen classes to earn his gold belt; at two classes a week he’ll test on October 16th. Why don’t we make the decision that day, at his gold belt? You’ll have over two months and sixteen to twenty classes to see whether he’s committed. Wouldn’t you agree that’s plenty of time, Mrs. Jones?” Notice the language discipline: never “any time in the next two months you can cancel.” It’s “when he earns his gold belt, we’ll make a decision that day.” One moment in time, tied to an achievement, on your mat, surrounded by everything the child has accomplished. For a BJJ school, same structure — make it the first stripe or first belt promotion. And if the first belt lands at two or three months rather than thirty days, so much the better: three months of momentum beats thirty days of doubt every time. Get rid of the money-back guarantee. Wipe it out of your memory.

Move 5: Renew Early and Drip Forever

The enrollment is the beginning of the value ladder, not the end. Two disciplines protect everything you just built.

First: on a 12-month Trial Enrollment, run the renewal conversation in months two through four — never months nine, ten, and eleven. A member on the call had learned this the painful way: he’d waited too long to renew a group of students, the one-year mark arrived, and suddenly families were “taking a break to see how school goes.” We both knew maybe ten percent would ever come back. The further a family gets into an agreement without upgraded goals, the more they’re mentally checking out of what comes next. The first couple of months are when enthusiasm peaks — that’s when you sit down and set their goals to black belt and beyond. Renew on momentum, not on expiration. Do this consistently, keep your monthly attrition under the 2 percent that well-coached schools target — against an industry norm of 3 to 5 percent — and every enrollment you write is worth years of tuition instead of months.

Second: drip on the inactive forever. Every school sheds students into summer and the holidays. The window between back-to-school and roughly six weeks after — with Labor Day as the adult-market benchmark that summer is over — is when you aggressively, definitively follow up with every family that drifted: calls, texts, emails, direct mail, once a week until they’re back. Mail your student newsletter to every inactive family. Invite them to every internal event, every buddy day, every Halloween carnival, endlessly. Ninety percent of students who leave “temporarily” never return — unless you build the machine that brings them back.

The Math That Ends the Argument

Let me tell you about a coaching client I worked with years ago in an affluent coastal market — a heavily military clientele, mostly naval personnel and their families. I talked him into quadrupling his renewal pricing. Three months in, he called me in a full panic: “This isn’t working. Every family that didn’t renew this quarter told me it’s because it’s too expensive.” I asked him to do me one favor: send me the numbers for the quarter before the change and the quarter after. How many renewals were due, how many he talked to, how many said yes, at what price.

The numbers came back, and they told the opposite story from the one in his head. His closing percentage on renewals had gone up after the price change — from roughly 12 out of 30 to 16 out of 30 — at four times the price. He was writing about five times the business. So I asked him the question that ended the panic: “Out of curiosity, what excuse did the no-sales give you in the quarter before the increase?” Silence. There are only two objections in this business — time and money. I don’t want to commit for that long, or I don’t want to pay that much. Somebody who says no will always pick one of them, at $79 a month or at $379. He’d been hearing “too expensive” and treating it as market data. It was just the noise a no makes.

Same lesson from the frustrated owner who opened this article: fifteen intros that month hadn’t enrolled, and they were costing him sleep. Meanwhile his new monthly billing had doubled year over year. And the member with 101 Facebook leads? I asked him whether he was having sleepless nights over his fifteen non-enrollments. He laughed — he’d been at this long enough to know better. Sometimes it’s not the right time. Sometimes it’s genuinely the money. You cannot fix broke, and you don’t need to: you need the right two hundred families, not every family.

Now run the structural math, because this is where premium pricing stops being a preference and becomes a strategy. Three hundred students at $80 a month is $24,000 a month. Two hundred students at $125 is $25,000 — same gross, fewer headaches, and I’d never coach anyone to shrink their active count on purpose. But move the third lever: 225 students at a well-coached $375 a month is over $84,000 a month — a million-dollar-a-year school — with a student body of committed families who stay longer, follow through to black belt, and refer people like themselves. That’s what the math looks like when you stop asking “what is everyone else charging?” The guy teaching free classes in his garage, the $20-a-month church program, the $35 rec center — they aren’t your competition, because your prospects aren’t comparing you to them unless you invite the comparison. And remember the standard your customers already accept: parents pay $120 a month for one half-hour music lesson a week without blinking.

Pricing Is a Belief Problem Before It’s a Market Problem

One member I coached ran a school in a small rural town — population around 30,000, median household income about $34,000. He spent over a year at $99 a month, convinced his town couldn’t afford more. When he finally moved to $227 and installed the upgrade program, people kept right on signing up — and his school climbed to $80,000 and $90,000 months. His own assessment afterward: the year he spent “getting up the courage” was the most expensive year of his career. Another longtime member — a skilled instructor from a traditional kung fu background who was charging $95 and quietly watching everyone else’s numbers — finally decided he was sick of watching, implemented everything wholesale, and took his school from $5,000 a month to nearly $60,000. His advice to the strugglers on the call was blunt: don’t assume you have all the answers, and don’t wait like I did.

Both of those owners had the same disease, and it wasn’t their zip code. It was mind-reading. “They think I’m crazy.” “People here can’t afford it.” You don’t know what they’re thinking — so stop projecting your own money anxieties onto your prospects. If you’re not congruent with your price, families smell it, the same way they can tell when an instructor doesn’t believe in the curriculum. The first sale is always to yourself, and the time-machine test is how you close it: if none of your black belts would take a million dollars to un-live the journey, then you are selling a ticket to something more valuable than Harvard. One family in our renewal materials put it perfectly — they’d hesitated at the tuition, then used the college fund to pay for training. That kid went on to earn a full-ride scholarship to a beautiful private university. The college fund story stopped being a sacrifice and became the best investment they ever made.

Believe that. Build the frame that lets your families see it. Then charge like it’s true — because it is.

Frequently Asked Questions

How do I raise prices without upsetting my current students?

The cleanest transition is the one my members have used successfully for years: leave existing students at their current rate and bring every new enrollment in at the new price. New families have no idea what last year’s price was — and if a friend mentions it, “that was last year’s special” is the honest answer. Then, as existing students renew into advanced programs, they renew at current levels. Within a belt cycle or two, the old pricing simply ages out of your school, with zero confrontation.

What should a martial arts school actually charge per month?

Top, well-coached schools charge $347 to $397 a month for new-student tuition on a 12-month Trial Enrollment, with a down payment of roughly double the monthly rate. The industry average of $140 to $185 is a commodity position, not a benchmark to aim for. What earns the premium is the developmental program wrapped around the martial arts — character curriculum, recognition systems, goal-setting to black belt — communicated through demonstration and testimonials rather than a sales pitch.

Do premium prices work for adult students, or only for kids’ programs?

They work for adults — if you sell transformation instead of technique. Adult men aren’t paying premium tuition for a better choke hold; they’re buying confidence, composure, and capability. Adult women who arrive for fitness will stay and pay for confidence and strength that carry into work and life. I’ve worked with an adults-only operation running 1,600 active members above $200 a month at a single location. Schools that stay purely physical with adults get priced against the gym down the street — and deserve to be.

Get an Outside Set of Eyes on Your Pricing

If any part of you flinched reading those numbers — if you’re the owner staying late to justify $125 a month — the fastest fix is an outside diagnosis of your enrollment process, your value-building, and your price structure. My team and I offer a Free Personal Evaluation of your school (a $1,297 value): we’ll walk through your numbers, find where the value frame is leaking, and map exactly what it takes to move you to premium pricing without losing your student base.

And because pricing never operates alone: your quoted price is only as strong as the enrollment conversation that delivers it, and only as profitable as the retention systems that keep families training for years after they say yes. Fix all three and the million-dollar math above stops being theoretical.

About the Author

Stephen Oliver, MBA and 10th Degree Black Belt, is the Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
