The fix is The Grease Chute System, five gates that turn cold traffic into enrolled Trial Enrollment students.

Watch the original video above — it’s a live coaching session I ran with my team on exactly what breaks online marketing funnels, and everything below expands on it.

I wrote the first book on internet marketing for the martial arts business back in 1999. At the time I was in love with email. Today I’m functionally divorced from it. That’s not a cute line — it’s the whole point of this article. The tactics churn constantly. What doesn’t churn is the underlying structure of a funnel that actually converts strangers into students. I’ve watched hundreds of school owners chase the tactic of the month while ignoring the structure underneath it, and it’s the single most expensive mistake in this business.

The Mistake Everyone Makes: Spreading Thin Instead of Going Deep

Here’s the pattern I see on almost every marketing audit. A school owner has a $500 or $1,000 monthly ad budget. Instead of putting it all behind one channel, they split it: $150 in Facebook, $150 in Google, $100 in Instagram, $100 in some directory listing. On paper it feels diversified and safe. In practice it guarantees mediocrity everywhere and mastery nowhere.

Think about how you build a black belt. You don’t hand a white belt five different weapons and tell them to get equally good at all of them in month one. You drill one skill until it’s second nature, then you layer the next one on top of a real foundation. Marketing works the same way. Each platform has its own algorithm, its own audience behavior, its own creative requirements, and its own learning curve. Split a small budget five ways and none of those platforms ever accumulates enough data or enough iteration to actually optimize. You’re running five hobbies, not one channel with any real horsepower behind it.

The instruction I give owners is blunt: if you have $500 a month to spend on paid lead generation, put all $500 behind one platform until you have genuinely mastered it — meaning you know your cost per lead, your cost per appointment, your show rate, and your cost per enrollment cold. Only after you’ve squeezed real, measured performance out of channel one do you add a second. Diversification is what you do with a mature marketing operation that’s already profitable in its primary channel. It is not a strategy for getting started.

Introducing The Grease Chute System

I’ve always told my team that the only point of a website — or a Facebook ad, or a Google ad, or any piece of online marketing — is to move a stranger from “never heard of you” to “on the phone with a real human being scheduling an intro.” I call the whole mechanism the Grease Chute, because the online version of your marketing should function exactly like the in-person version of a walk-in: a controlled, sequential experience where you show the prospect exactly what you want them to see, in the order you want them to see it, ending in one clear action.

Most school websites aren’t a chute at all. They’re a pile — every program, every belt rank, every testimonial, every logo, dumped on a homepage with no sequence and no funnel logic. A visitor lands there and has to do the work of figuring out what they’re supposed to do next. Every extra second of confusion is a leak. The Grease Chute System closes those leaks at five specific gates. Miss any one of them and the whole system underperforms, no matter how good the other four are.

Gate 1 — Channel Mastery. One platform, fully tested and measured, before you touch a second.

Gate 2 — Speed and Mobile Readiness. A fast-loading, mobile-first experience, because that’s where 90%+ of your traffic actually lives.

Gate 3 — The Congruent Hook, Story, Offer. One persona, one message, one offer, matched all the way through the funnel.

Gate 4 — The Human Handoff. The moment a lead converts, a real person takes over inside minutes, not hours.

Gate 5 — ROI and Lifetime-Value Tracking. You measure enrollments and dollars, not clicks and likes.

Let’s go through each gate, because the money is in the mechanics, not the label.

Gate 1 — Master One Channel Before You Touch a Second

Mastering a channel means three things, and most owners — and most of the marketing companies they hire — skip all three. First, you have to know your competition’s actual creative, not just guess at it. On Facebook, this is embarrassingly easy: click into any competitor’s page, find the “Page Transparency” or ad-library information, and you can see every ad they’re currently running. If you only see one version of an ad, that tells you something important — they’re not split-testing, which means they’re guessing, which means you can very likely outperform them without much effort.

Second, you have to know the persona, not the demographic. A demographic is “women 28–45 within eight miles of my school.” A persona is that same woman’s actual behavior: what device she’s on, what time of day she’s scrolling, whether she’s married, whether her kid has an attention or confidence issue she’s quietly worried about, what she’s already tried. Ad platforms let you target at the persona level now, and if your marketing company is still buying on demographics alone, you’re paying 2019-grade prices for 2019-grade results.

Third — and this is the one that actually separates mastery from dabbling — you have to be running genuine split tests, continuously, not once. I once ran two versions of the exact same ad: identical layout, identical copy, identical offer, and the only difference was a stock photo of a brunette model versus a blonde model, both in the same pose. The blonde outperformed by a wide margin. I still don’t know exactly why. It might have been the shade of hair against the background, it might have been something about the framing — it doesn’t matter, because the machine told us the answer faster and more reliably than any amount of expert opinion could have. Roughly 80% of an ad’s pulling power on a visual platform comes down to the image; the rest is mostly the offer. If you’re not testing images against each other on a rolling basis, you are leaving the majority of your ad performance on the table, permanently.

What one channel, fully mastered, actually looks like in practice: you know your cost per lead down to the dollar, you know what percentage of leads become booked appointments, you know your show rate, and you know your cost per enrollment. Only when those four numbers are stable and profitable do you add a second channel — and you add it with the same discipline, not as a shortcut around doing the first one properly.

Gate 2 — Speed and Mobile Are Non-Negotiable

This is the gate owners underestimate most, because it feels like an IT problem rather than a marketing problem. It isn’t. A slow website is a leaking bucket at the very top of your funnel — prospects abandon a page before they ever see your offer. And “I’m hosted with a big company” means nothing. I’ve seen sites hosted with well-known providers running on the cheapest server tier that company offers, loading in four or five seconds, when a properly built site on a solid-state, high-tier server should load in a fraction of that. Your host’s logo on the invoice tells you nothing about which tier you’re actually paying for.

Mobile matters even more than speed alone, because for most schools 90% or more of paid traffic now arrives on a phone. If your site isn’t built mobile-first — meaning you design for the phone screen and treat desktop as the afterthought, not the reverse — you’re optimizing for the minority of your visitors and hoping the majority tolerates a worse experience. They won’t. Test your own site the way a prospect would: on your phone, on a mediocre connection, tapping through exactly the path a nervous parent would take from ad click to appointment. If it’s clunky for you, it’s costing you leads you never even see, because a lead that never loads never shows up in your numbers at all — it just silently disappears.

Gate 3 — The Congruent Hook, Story, Offer

Every high-converting funnel, online or off, reduces to the same three elements: a hook that stops the scroll, a story that makes the prospect see themselves in it, and an offer that gives them a specific, low-friction next step. That’s it. It’s not complicated, but almost nobody executes it cleanly, because they try to make one ad, one page, and one offer serve every possible prospect at once.

I worked with a school owner years ago who was chasing the kids-and-family market — which, correctly, she understood is decided by the mom. Her site had three different logos on it, one of which had teeth in it, and the hero image on the homepage showed one kid kicking another kid in the groin. None of it was congruent with the soccer mom she was trying to attract. She wasn’t a bad marketer; she’d just never stepped back and asked whether every image on the page matched the story a nervous, protective parent needed to see to trust her with their child.

The bigger version of that same mistake is trying to run one ad, one page, one hook for adult men who want to train hard MMA, seven-year-old girls, and women who want to lose weight — all at once. Each of those prospects looks at generic messaging and thinks “that’s not for me,” because none of it was built for them specifically. Diminishing your message to cover everyone doesn’t broaden your reach; it guarantees that no single persona feels spoken to. Build separate hooks, separate stories, and separate offers for each persona you actually want to attract, and route each one to a landing experience that stays congruent all the way through — image, copy, and offer all telling the same story to the same person.

Think of it the way you’d think of a walk-in tour. You don’t drag a first-time visitor back to the black belt sparring class and explain why one student is on the floor after a hard kick. You take them through a sequence built for a beginner. Your online funnel has to be that same guided sequence — never a brochure dump of everything you offer, hoping the visitor sorts it out themselves.

Gate 4 — The Human Handoff

You can nail the first three gates perfectly and still lose the enrollment if this one breaks — and it’s the one I see broken more often than any other, because it happens at the exact moment the marketing hands the lead off to the school. A prospect fills out a form or clicks to call, and then nothing happens fast enough. This isn’t a new problem. Fifteen years ago the exact same failure killed yellow-page leads: the ad worked, the phone rang, and nobody answered it. The medium changes; the failure point doesn’t.

What’s changed is how unforgiving prospects have become. Someone thinking about martial arts lessons at 10:12 in the morning has been pinged, popped, and notified by a dozen other things by 10:42. If a real person hasn’t engaged them by then, the idea is already competing with fifteen other open tabs in their head. That means your response window isn’t measured in hours anymore — it’s measured in minutes. The moment someone opts in, they should get an immediate text confirming you got their info, a real human being should be alerted to call them back within minutes, not by end of day, and if you’re using automated chat on your site, a live person needs to be watching it and ready to jump in, not letting the bot run unsupervised.

I’ve watched a school get 90 leads a month and still be forced to run a waiting list — not because they were overwhelmed, but because they had no system for how fast to call people back, how to book an appointment, or how to run a real intro instead of just tossing a new prospect into an existing class and hoping they liked it enough to ask about price. That owner didn’t have a marketing problem. He had every marketing gate working and a completely broken Gate 4, and it was capping his growth as hard as if the leads had never shown up at all.

Gate 5 — Track ROI and Lifetime Value, Not Vanity Metrics

The final gate is the one that determines whether you keep funding the whole system or panic and shut it down. Owners look at their ad spend line item — “I’m spending $300 a month on marketing” — and feel the expense before they calculate the return. That’s backwards, and it’s the reason so many good marketing campaigns get killed by their own owner three months before they would have paid off.

Here’s the math I want every owner running. A new student at a well-coached school typically costs somewhere between $150 and $300 in ad spend and staff time to acquire. Compare that to what a student is actually worth. At a premium tuition of roughly $375 a month on a 12-month Trial Enrollment, a single enrollment is worth $4,500 in the first year alone — before you count renewals, family add-ons, gear, or testing fees. Even at the high end of acquisition cost, that’s better than 15-to-1 in year one. And that’s the conservative number, because it assumes the student leaves after twelve months. A well-coached school targets under 2% monthly attrition, against an industry average of 3–5%. At sub-2% attrition, average tenure runs closer to four years than one, which means that same $300 acquisition can be attached to $15,000–$18,000 of lifetime tuition value. When you’re staring at a $300 ad spend and comparing it to an $18,000 lifetime return, the emotional flinch at “I’m spending $300 this month” disappears completely.

This is also why new-student acquisition and retention aren’t separate departments — they’re the same math problem viewed from two ends. A new student costs five to seven times more to acquire than to retain, which means every point of attrition you eliminate is functionally identical to lowering your cost per lead. If your marketing is working but your net enrollment isn’t growing, the leak usually isn’t in the funnel at all — it’s in the back door. I go deeper on exactly how to plug that leak in my Retention pillar, and it’s worth reading alongside this one, because a school that masters lead generation without mastering retention is just filling a bucket with a hole in the bottom.

Two Case Studies: Same System, Two Failure Points

One of my coaching members ran a Taekwondo school in a low-income, small-population Midwest market — the kind of demographic most consultants would tell you can’t support premium pricing. He came into coaching grossing about $30,000 a month. Within a couple of years, running the Grease Chute discipline — one mastered channel, a congruent funnel, and fast human follow-up feeding a properly run sales process — he’d grown to $75,000–$80,000 a month, and cashed over $200,000 in a single December. Nothing about his market changed. What changed was that his marketing stopped being a pile of disconnected tactics and became a system with each gate deliberately built and measured.

The second case is the opposite lesson. I know a school owner who had been running his school for fifty years — decades of real experience, a genuinely good instructor, a stable business. He was leaving a quarter-million dollars a year on the table, not because he lacked skill, but because nobody had looked at his marketing and sales pipeline with fresh eyes in years. Once we did, he added well over $200,000 in net profit without changing his teaching, his location, or his market — just by fixing the gates in his funnel that had quietly drifted out of date. Both stories point to the same conclusion: the ceiling on your growth is rarely your market. It’s almost always which gate in your own funnel is silently leaking.

Why Chat Bots, Text, and Email Cut Both Ways

Automation tools are neither good nor bad on their own — they’re amplifiers. A chat bot that’s actually tuned to ask the right first question (is this for a kid or an adult, what age, what’s the concern) and hands off cleanly to a human being can meaningfully lift your conversion. A chat bot that’s installed out of the box and never tested can do the opposite: it intercepts visitors who would have called or filled out a form, gives them a canned, unsatisfying interaction, and quietly suppresses your real response rate. I’ve seen schools running heavy chat-bot traffic with almost nothing to show for it in enrollments, because nobody ever tested and refined the actual conversation the bot was having.

The same logic applies to your message channels generally. Email response rates have collapsed over the past decade — open rates that used to run 50–60% now run far lower, and a two-email autoresponder sequence that worked a decade ago is background noise today. Text messaging, by contrast, gets read almost immediately by almost everyone. That doesn’t mean abandon email; it means stop relying on it as your primary follow-up tool and use it as one channel in a stack: an immediate text confirmation, a phone call from a real person within minutes, a follow-up email as backup, and — for the leads who don’t convert on the first pass — physical mail, which still gets noticed precisely because almost nobody uses it anymore. Test each piece of that stack the same way you test your ads. Don’t assume the tool works just because it’s installed.

Organic vs. Paid: Why You Need Both, Not Either/Or

I get asked constantly whether owners should put their budget into paid ads or organic search and social. The honest answer is that they solve two different problems and you eventually need both. Paid traffic is an injection — it works fast, and the day you stop paying, it stops producing. Organic traffic, whether that’s search rankings or an engaged social following, is slower and more expensive to build in terms of time and consistency, but once it’s established, it keeps generating leads without a daily spend attached to it.

If you’re starting from zero traffic, paid is almost always the right first move, because you need cash flow and enrollments now, not in eight months. But if paid is the only thing you ever run, you never build a durable footprint — you’re renting attention instead of owning it. The schools with the strongest, most defensible marketing position run both simultaneously: paid ads doing the immediate heavy lifting on lead volume while organic search visibility and a genuinely engaged social presence compound quietly in the background, so that even if you had to cut your ad budget for a month, you wouldn’t go to zero. This is part of a broader marketing mix I teach under the Marketing pillar, and it connects directly to how you convert whatever traffic you generate — which is really a Sales pipeline problem as much as a marketing one. The lead source is only the first half of the equation; what your staff does with the appointment is the other half, and it’s just as often the one that’s broken.

Frequently Asked Questions

How many marketing channels should a martial arts school run at once?

Start with exactly one. Master it — meaning you can state your cost per lead, cost per appointment, show rate, and cost per enrollment with confidence — before you add a second. Splitting a modest budget across three or four platforms at once almost always produces worse results than running the same total dollars through one well-tested channel, because none of them ever accumulates enough performance data to actually optimize.

How fast should we respond to a new lead from a website or Facebook ad?

Within minutes, not hours. A prospect’s attention today survives about the length of one distraction — a notification, a text, another open tab — before the idea of calling a martial arts school competes with something else entirely. Send an immediate automated confirmation, but back it with a real human phone call as close to instantly as your staffing allows. Waiting until “later today” to call someone back is the single most common way schools destroy the value of leads they already paid to generate.

How much should a school spend per month on online marketing?

Enough to fund one properly mastered channel, then scale based on return, not on a fixed comfort number. At a premium tuition of roughly $375 a month on a 12-month Trial Enrollment, a new student is worth $4,500 in year one alone, against an acquisition cost typically between $150 and $300. If your numbers are anywhere near that range and your funnel’s five gates are actually working, the right question isn’t “can I afford to spend more” — it’s “why would I spend less on something returning 15-to-1 or better.”

Your Next Step

If you want my team to look at your actual funnel — your channel mix, your site speed, your offer congruency, your lead response time, and your real ROI numbers — schedule a free Personal Evaluation (a $1,297 value) through my Marketing hub.
