Skip a step or do them out of sequence and you’ll work twice as hard for half the result. This is the exact framework I coach into every new member of our Mastery group.

The 4 P’s: The Framework Behind Every 100-Student Turnaround

I’ve been running this same conversation with school owners for decades, and I still get owners in my coaching group asking, “Which one thing should I fix first?” Wrong question. There isn’t one thing. There are four, and they build on each other like a foundation, framing, and roof — you can’t skip a layer and expect the building to stand.

I call it the 4 P’s System: Price, Promote, Present, Preserve.

Price — What you charge, and how you present it, sets the ceiling on everything else.

Promote — How you generate leads, consistently, from more than one source.

Present — What happens in that first intro class that gets a prospect to come back and enroll.

Preserve — How you keep the students you already have so you’re not refilling a leaking bucket.

Here’s why the order matters. If you fix your marketing before you fix your price, you’ll just get more people saying yes to a program that’s underpriced — more work, same thin margins. If you fix your intro enrollment process before you fix retention, you’ll get great at signing people up and terrible at keeping them, which means you’re paying to acquire the same student over and over. Each “P” protects the investment you make in the one before it.

On a recent coaching call with a group of our newer members, I walked through all four of these in detail, using real numbers from real schools in our group — I’ll share the underlying lessons here without naming names, because what matters isn’t whose school it was, it’s the math and the mechanics you can use in yours.

Before we get into the four pillars, you need to understand the single number that ties them all together.

The 300/300 Target — and the Math Behind It

I want every school owner I coach aiming at what I call “300/300”: 300 active students, at a $300 average student value. Multiply those two numbers and you get $90,000 a month — call it roughly a $1 million-a-year school.

Here’s how you calculate your own student value, because most owners have never actually done this math: take your total gross tuition income for a completed month, and divide it by your active student count as of the first of the following month. That’s your real average student value — not your sticker price, not your best-case number, the actual blended average across everyone on your books, including people still on old pricing from years ago.

Why 300/300 specifically? Because I want every owner in our group aiming at a million-dollar school. As Bruce Lee — who I got to know personally through my own instructor, Grand Master Jhoon Rhee, back when I was running his schools — used to say: “Shoot for the moon, and even if you miss, you’re among the stars.” If you aim at 300/300 and land at 250 students and a $280 student value, you’re still running a $70,000-a-month school. There’s a lot of profit in that. But you don’t get there with a vague ambition — you get there by knowing exactly where you stand today and calculating, every single month, whether you’re closer or farther from the number.

That’s the framing. Now let’s build the four pillars one at a time.

Pillar 1: Price — Get Your Price Point Right First

If there’s one place I see newer owners undermine themselves before they’ve even opened the door to a prospect, it’s price. You cannot out-market or out-close a price point that’s too low to support a real business. Fix this first, because every other pillar amplifies whatever number you set here — good or bad.

The Low-Medium-High Framework

I give owners three price points to choose from based on where they’re comfortable starting, with the expectation that they move up over time:

Low: $197/month tuition, with a $200 down payment plus first month’s tuition — a $397 total investment at signing.

Medium: $247/month tuition, with a $250 down payment — roughly $497 total at signing.

High: $297/month tuition, with a $300 down payment — roughly $600 total at signing.

I tell every owner: don’t go below that low number. $397 total at enrollment is the floor, not the target. And know that the members further along in our coaching group are well past even the “high” tier here — running new-student tuition in the $347–$397/month range, which is where a well-coached school should land. The industry average is somewhere around $140–$185 a month. That’s the commodity trap, and it’s not a goal — it’s the ceiling you’re trying to escape.

Why That First $400 Matters More Than You Think

Here’s the math I want every owner to internalize: if your total investment at enrollment is around $400 and you close 10 intros in a month, that’s $4,000 in cash you didn’t have the month before. That money is supposed to fund your marketing — the next pillar. Schools that are underpriced can’t do this. They’re barely covering payroll and rent, let alone reinvesting in lead generation, which means they’re stuck. You can’t out-hustle a broken price point.

Price Anchoring: The Skill Nobody Teaches

There’s a specific technique I use in the enrollment conference, and it’s worth learning word for word. Before I ever get to the price, I’ve already handled every objection about the program itself — the only things left to overcome are price and, occasionally, time.

When I write down the down payment, I write “$400,” cross it out, and say: “With our intro special, if you finalize your paperwork today, it’s only $200.” Then I write the tuition — I write “$247” as the “regular” tuition, cross it out, and say “with our intro special today, it’s only $197.”

That crossed-out number does two things. First, it creates a small moment of sticker shock that makes the real number feel like relief. Second — and this is the part most owners miss — it starts training the prospect to say your future price out loud. If I tell someone today that our regular price is $247, and they hear that phrase enough times, when I raise tuition to $247 in three months, it won’t feel like a jump to them — it’ll feel like they’re finally paying “full price” for something they already believed was worth more. You grow your price ladder the same way you grow a student toward black belt: one deliberate step at a time, never apologizing for the number.

Pillar 2: Promote — Marketing Is a Portfolio, Not a Silver Bullet

Once your price point can actually fund growth, the second pillar is marketing — what I call the Parthenon of marketing. The name is deliberate: a temple doesn’t stand on one column, it stands on dozens of them. Your school’s lead flow shouldn’t depend on one channel either.

Why Owners Get Stuck Here

The most common trap I see: an owner finds one thing that works — say, a local community event that reliably brings in 20 or 30 enrollments a year — and they lean on it so hard they stop doing anything else. I’ve watched this fail in real time. I had a school that got complacent around a big annual outdoor event that always delivered strong numbers, so they scaled back everything else that month. Then it rained three days straight, the event still went forward, and they walked away with almost nothing. If you have one pillar, you have zero redundancy. If you have 10 or 15 things running in a given month, one rainout doesn’t sink you.

That’s why I tell every owner in the quick-start phase: don’t just watch the marketing training once. Watch it three times. First pass, absorb it like a movie — don’t take notes, just take it in. Second pass, take detailed notes. Third pass, go back through your notes and check what you missed. Then organize everything you learn into three columns: internal marketing, external marketing, and internet marketing. Most owners who say “marketing doesn’t work for us” watched the training once, tried two things, and gave up.

Track Everything or You’re Guessing

Every single marketing activity needs stats attached to it: how many leads, how many appointments booked, how many intros shown, how many enrollments closed. Without those numbers, you can’t tell the difference between a tactic that failed and a tactic you executed poorly.

I compare it to teaching a student a sidekick. The first time a beginner throws one in sparring, their opponent steps inside it and tags them in the head with a counter-punch. The student decides sidekicks don’t work. Then I show them footage of a world-class kicker landing that exact same technique in the ribs over and over. The technique wasn’t the problem — the application was. Marketing works the same way. If a tactic underperforms, don’t file it away as “doesn’t work.” Bring the numbers to your coaching call, break down what actually happened, and adjust the application. Nine times out of ten, the fix isn’t a new tactic — it’s a better execution of the one you already tried.

If you want the deep-dive on building out your full marketing portfolio channel by channel, that’s exactly what we work through inside our marketing coaching program — it’s the same system I walk owners through on these calls.

Pillar 3: Present — Win the First Intro Class

Pillar three is your intro enrollment process, and this is where I see the most talent wasted. Owners get the price right, get the leads flowing, and then lose the sale in the room because they misunderstand what that first class is actually for.

The Only Job of the First Intro

Ask any group of owners “what’s the goal of the first intro class?” and you’ll get answers like “build rapport” or “introduce the black belt path.” Those things matter, but they’re not the goal. The single goal of the first intro is to get the prospect to show up for the second class. That’s it. If you don’t accomplish that, the rapport you built and the goals you set don’t matter — they’re not coming back to hear about them.

This means you have to measure your show rate from first class to second class, instructor by instructor. I’ve never once had an instructor with a poor second-class show rate tell me honestly that their first class was bad — they’ll all say the prospect “loved it.” What that really means is the instructor gave a good impression but didn’t give the prospect a reason to return. Don’t take anyone’s word for it, including your own. Track the number.

Plant Black Belt Seeds Constantly

From the moment a prospect walks in, you should be reinforcing one message over and over: this is a black belt school. I point through the window at the regular class in session and say, “You see all those students out there? They’re all working toward black belt.” I never say they’re all enrolled in the black belt program — I don’t need to. The seed is what matters.

This continues through the whole class. If a kid mentions they did gymnastics before, I don’t just say “that’s great” — I say, “some of our best black belts were gymnasts before they started here, and what you learned there is going to help you here.” If a kid has never done any sport at all, I flip it the other direction: “That’s actually great, because I get to build you up as a black belt from exactly where you’re at right now, no bad habits to break.” Every response ties back to the same destination. You are constantly reminding the parent and the prospect that this is a journey toward something specific, not a drop-in activity.

Use the Worksheet — Don’t Guess

Every prospect fills out a sheet before class asking what they’re hoping to get out of training, with a spot to circle their top priority. Read it before class starts. Reference it during class. Have the prospect confirm it back to you. If you skip this step, you’re presenting your program based on what you assume they want instead of what they told you they want — and adults especially will tune out a pitch that doesn’t match their actual reason for walking in the door.

Three Golden Nuggets for Parents

For kids’ classes, there are three specific things I make sure every parent hears explained, in plain language, tied back to the black belt journey each time:

Self-discipline — “Before a child can accept discipline from you, they first have to develop it in themselves. That’s why self-discipline is one of the first things we build, and it doesn’t happen in three months — it’s a skill they build all the way to black belt.” Parents who’ve struggled to get a child to do the smallest task at home light up when they hear this, because it explains something they’ve been living with.

Respect — taught through what we call the seven magic words: yes sir, no sir, yes ma’am, no ma’am, thank you, you’re welcome, please. Frame it for the parent as “before you can get respect, you have to give it” — this is a life skill, not a classroom rule.

Focus and concentration — taught through structured drills that train a child to focus their eyes, ears, and body. Tell the parent explicitly: “This means you’ll stop having to repeat yourself five times to get their attention — at home and at school.”

For adults, the approach is different — you’re not selling fun, you’re solving a want or a need they told you about on that worksheet. Whether it’s fitness, self-defense, confidence, or stress relief, connect training to the specific outcome they named. I often frame it this way: training here is like an insurance policy on yourself. Even if you never have to use the self-defense skills, the peace of mind and the physical benefits alone are worth the investment.

The Uniform Carrot — and Why It’s a Marketing Expense, Not a Cost

Give every prospect a free uniform when they return for their second class — and book that appointment before they leave the building. A uniform costs $10–15. If you enroll even one out of every 100 people you give a uniform to, and your intro package is worth $2,000–2,600 total, you’ve covered the cost of all 100 uniforms and then some. Owners who hesitate to “give away” that many uniforms are thinking about it backward — it’s not an expense, it’s a marketing cost that belongs in the same bucket as your ad spend, because it’s directly buying you a second-class show rate.

Pillar 4: Preserve — Retention Protects Everything You’ve Built

The fourth pillar is retention, and I put it last for a reason: it’s the pillar that determines whether the first three pillars actually compound, or whether you’re just running in place. Every new student is expensive to acquire — figure somewhere between $150 and $300 in real marketing spend and staff time per enrollment, and it typically costs 5 to 7 times more to acquire a new student than to keep one you already have. If you’re not protecting the students you have, you are permanently re-paying that acquisition cost on a treadmill.

Physical Attendance Cards Still Win

I’ve watched school owners try barcode systems, tablet check-ins, and every app that’s come along over the decades. None of it replaces a physical attendance card. Keep it in your hand as the head instructor, or hand a stack to whoever is running a group, and use it constantly during class — checking who’s up to speed on curriculum, who’s due for a progress check, who’s coming up on a test. That card is your early-warning system for a student quietly drifting toward the back door.

Know Your Net Enrollment Every Single Month

This is the number that tells you whether you’re actually growing or just staying busy. Take your new enrollments for the month, add them to last month’s active count, and compare that to what you actually have on the books today. The difference is your net enrollment. If you enrolled 15 and lost 10, your net is only 5 — and that gap between “enrollments” and “net enrollments” is retention doing its job, or failing to.

I tell owners to calculate their average net enrollment over the last six months and use it to project forward. If you’re netting 30 students every six months and you’re sitting at 200 active students today, simple math gets you to 290 in a year, without changing a single thing about how good you are at marketing or enrolling. That’s the power of a positive, consistent net number — it compounds without you doing anything heroic.

The Retention Standard to Aim For

Industry averages run 3–5% monthly attrition. Well-coached schools target something below 2% a month. That gap is enormous over a year — it’s the difference between losing roughly half your student base annually and losing a fraction of it. The way you close that gap isn’t a gimmick, it’s structural: enroll students into a real program with a real destination — a 12-month Trial Enrollment that functions as your school’s own evaluation of whether this student and family are the right fit for the full journey to black belt, not a loose month-to-month arrangement that quietly invites people to leave the moment life gets busy. Renewal happens inside that first program term, ideally in the first two to four months, because you’re reinforcing constantly — from the first intro class onward — that this is a black belt school and the destination is black belt, not a completed session.

If retention isn’t where it should be, that’s exactly the kind of structural issue we dig into inside our school growth coaching program — because a leaky bucket makes every other pillar in this framework more expensive than it needs to be.

Putting the 4 P’s Together: What “Green and Growing” Looks Like

I ask owners in my coaching group a simple question every month: are you green and growing? That means two things are both true at once — your active student count is going up, and your student value is going up. If either one is flat or declining, you’re not green and growing, no matter how busy the school feels.

Here’s the exercise I want you to run this week. Calculate your current active student count. Calculate your current student value using last month’s completed gross divided by your active count as of the first of this month. Multiply them together. That’s your current monthly gross run rate. Now compare that to 300/300 — a $90,000-a-month school — and be honest about the gap.

Then do the six-month net enrollment calculation I described in the retention section. That number, projected forward without any heroics, tells you how many months it will take to close that gap on autopilot. Most owners are shocked at how close they actually are once they stop guessing and start calculating. And once you know the real number, you know exactly which of the 4 P’s needs the most attention this quarter — underpriced schools fix Price first, schools with inconsistent leads fix Promote, schools with a weak second-class show rate fix Present, and schools that keep re-filling a leaking bucket fix Preserve.

One more thing worth noting: none of these four pillars exist in a vacuum from what happens on the sales side of your business either. Pricing and enrollment mechanics are only half the equation — the conversation you have when a prospect commits, and the renewal conversation you have months later, both live inside your sales process. If that part of your operation needs work, that’s a conversation for our sales coaching program, which pairs directly with everything in this framework.

Frequently Asked Questions

How long does it take to add 100 new students using this system?

It depends on where your net enrollment sits today, but most owners in our coaching group who apply all four pillars consistently see meaningful movement within two to three months and a full 100-student swing within 12 to 18 months. Remember, even at the lowest recommended price point, 100 new students adds roughly $20,000 a month in gross revenue — enough to move a $60,000-a-month school into seven figures annually, or double a $20,000-a-month school outright. The timeline compresses dramatically once your retention is solid, because you stop losing ground to attrition while you’re trying to gain it through marketing.

Which of the 4 P’s should I fix first if I can only focus on one right now?

Start with Price if your total investment at enrollment is under roughly $400, because every dollar of underpricing quietly taxes your ability to fund the other three pillars. If your price is already solid, look at your second-class show rate next — a weak Present pillar means you’re paying for leads and appointments that never convert, which makes your Promote spending look worse than it actually is. Only move to fixing Preserve last if your enrollment numbers are healthy but your net enrollment keeps coming in low — that’s the clearest sign you have a retention problem, not an acquisition problem.

Why does the framework put retention last instead of first?

Because retention protects the value created by the other three pillars — it doesn’t create new value on its own. A school with perfect retention and no new students isn’t growing; it’s just not shrinking. But a school that fixes Price, Promote, and Present without fixing Preserve will keep re-acquiring the same 100 students over and over, at 5 to 7 times the cost of simply keeping them. Retention is last in the sequence because you need students in the door before you have anyone to retain — but in terms of protecting your bottom line, it’s every bit as important as the other three, and often more profitable to fix.

Get the Full System — Free

Everything in this article is built directly from the same coaching material I use with our members, and I’ve put the complete step-by-step version of it into a free book: Six Simple Steps to Add 100 Students, available now at FillYourSchool.com. If you take nothing else from this article, get that book — it walks through the exact sequence of moves, in order, that owners in our coaching group have used to add 100 students to schools of every size, in every kind of market. It costs you nothing but a few minutes to read.

Want Us to Look at Your Numbers Directly?

Reading a framework is one thing. Having someone run your actual numbers — your student value, your net enrollment trend, your price point, your show rate — against the 300/300 target is another. We offer a Free Consultation and Personal Evaluation, a $1,297 value at no cost to you, where we sit down with your real numbers and tell you exactly which of the 4 P’s is costing you the most growth right now, and what to fix first. If you’re serious about adding 100 students this year instead of just reading about it, that conversation is the fastest way to get a clear, honest answer.

Stephen Oliver, MBA and 10th Degree Black Belt, is Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
