Miss any one leg and the stool falls over. Master Chris Critzos, who coached at the United States Naval Academy for 25 years without pay, taught me why standards you refuse to lower are the difference between a school that produces black belts and one that produces green belt dropouts.<\/p>\n<h2 class=\"wp-block-heading\">Why I Brought a Naval Academy Coach in Front of My Coaching Group<\/h2>\n<p class=\"wp-block-paragraph\">I&#8217;ve spent five decades in this industry, and I&#8217;ve had the benefit of mentors who sat me down before I ever opened a school and told me the things nobody else was willing to say. So when I have the chance to put a guest like Master Chris Critzos in front of the school owners I coach, I take it \u2014 not because he&#8217;s run a commercial school (he hasn&#8217;t; he&#8217;ll tell you himself he wouldn&#8217;t know the first thing about tuition structures), but because he ran something in some ways harder: a martial arts program at the U.S. Naval Academy for a quarter century, entirely voluntary, where the standard for staying wasn&#8217;t &#8220;do you like it here&#8221; \u2014 it was &#8220;do you meet the standard, or are you out.&#8221; That is character development and leadership development in its purest, least commercially diluted form, and every one of us running a school for a living can learn from it.<\/p>\n<p class=\"wp-block-paragraph\">Master Critzos trained under a lineage running through Kiwan Kim \u2014 one of the most senior Korean instructors to teach in this country, a five-time winner of one of New York City&#8217;s most prestigious open tournaments, and part of a nucleus of fighters who were consistently ranked among the top competitors in the country during an era before weight classes even existed in most tournaments. He went on to earn a double major from the University of Maryland, an MBA from George Washington University, and a law degree from George Mason \u2014 and he still built and ran a 25-year Naval Academy martial arts program, unpaid, purely because he believed in it. That combination of elite athletic pedigree and a serious academic and professional record is rare, and it&#8217;s exactly the kind of credibility that makes what he teaches worth internalizing.<\/p>\n<h2 class=\"wp-block-heading\">The Three-Legged Stool<\/h2>\n<p class=\"wp-block-paragraph\">Master Critzos framed it simply, and I&#8217;ve carried this framework into how I talk to school owners ever since: a martial arts business is a three-legged stool. You need all three legs, or it doesn&#8217;t stand.<\/p>\n<h3 class=\"wp-block-heading\">Leg One: Product<\/h3>\n<p class=\"wp-block-paragraph\">&#8220;Product&#8221; means your curriculum, your standards, and \u2014 critically \u2014 the philosophical and historical foundation underneath your art. This is what differentiates you from the school down the street. If a prospective family can walk into your school or the school up the road and get essentially the same experience for essentially the same price, you have no differentiation, and you will get dragged into a price war you can&#8217;t win.<\/p>\n<p class=\"wp-block-paragraph\">Master Critzos made a point of this that I want every school owner to sit with: understand and be able to articulate the lineage and philosophy behind what you teach. Where did your art come from? What values were embedded in it before it was ever exported to the West as a fitness activity? In most Western sports, you take a physical activity \u2014 soccer, football, swimming \u2014 and you graft a philosophy onto it after the fact (&#8220;winners never quit&#8221;). In the martial arts&#8217; countries of origin, it ran the other direction: the philosophy came first, forged over centuries of actual warfare, and the physical training grew out of it. When you can teach that history and that philosophy authentically, you&#8217;re not just teaching kicks and punches \u2014 you&#8217;re building character with real intellectual weight behind it, and that is something a commodity fitness studio down the street simply cannot replicate.<\/p>\n<p class=\"wp-block-paragraph\">This is also, not coincidentally, the entire logic behind premium positioning. If most schools in your market are charging roughly the same $140-$185 a month, ask yourself: why would a parent choose the Mercedes over the Volkswagen if they&#8217;re priced the same? They wouldn&#8217;t. The reason schools I coach can charge $347-$397 a month for new-student tuition is that they&#8217;ve built a genuinely differentiated product \u2014 standards, philosophy, character development \u2014 not just a cheaper version of the same commodity everyone else sells.<\/p>\n<h3 class=\"wp-block-heading\">Leg Two: Leadership<\/h3>\n<p class=\"wp-block-paragraph\">Leadership, Master Critzos argued, has been overcomplicated by centuries of books trying to define it in abstract terms. Boil it down and it&#8217;s this: leadership is being in a position to direct others \u2014 but that position of authority is <em>given<\/em> to you by the people you lead. You don&#8217;t take it. You earn it.<\/p>\n<p class=\"wp-block-paragraph\">He quoted Alexander the Great on this point, and it&#8217;s stuck with me: &#8220;I would rather fight an army of lions led by a sheep than an army of sheep led by a lion.&#8221; A weak leader neuters even a room full of strong people. A strong leader can take an ordinary group and lead them somewhere extraordinary \u2014 because the group chooses to give that leader their trust and follow.<\/p>\n<p class=\"wp-block-paragraph\">How do you earn that authority from your students and your staff? You do it the way Master Critzos described watching a self-made businessman build one of the largest privately held food and vending companies in the country from a single bar and eighteen borrowed vending machines: by being in before everyone else gets there, staying after everyone else leaves, and matching the effort you&#8217;re demanding from the people around you. If you expect your instructors to bring energy to every class, you&#8217;d better be bringing energy to every class yourself. Leadership by example isn&#8217;t a platitude \u2014 it&#8217;s the entire mechanism by which authority transfers from you to the people you&#8217;re trying to lead.<\/p>\n<h3 class=\"wp-block-heading\">Leg Three: Money Mastery<\/h3>\n<p class=\"wp-block-paragraph\">This is the leg Master Critzos was candid about not being able to teach \u2014 he never ran a commercial school, so he&#8217;ll defer to those of us who have. But it belongs on the stool because a school with a brilliant product and inspiring leadership still closes its doors if the pricing, sales process, and cash flow aren&#8217;t sound. A stool missing this leg doesn&#8217;t fall over slowly. It falls over the moment cash flow gets tight, and everything you built on the other two legs goes down with it.<\/p>\n<h2 class=\"wp-block-heading\">Never Apologize for the Standard<\/h2>\n<p class=\"wp-block-paragraph\">The single most useful thing Master Critzos said, and the line I want every school owner reading this to actually internalize, was about home plate. Home plate is 17 inches wide in Little League. It&#8217;s 17 inches wide in high school. It&#8217;s 17 inches wide in college and in the professional leagues. Nobody widens it to 18 inches because a kid keeps missing the strike zone. The player adjusts to the standard. The standard does not adjust to the player.<\/p>\n<p class=\"wp-block-paragraph\">At the Naval Academy, the standard mattered because midshipmen were being prepared for combat \u2014 as he put it, second place in that context isn&#8217;t a nice consolation prize, it&#8217;s the guy left on the battlefield. Most of us aren&#8217;t training people for literal combat, and I understand that a commercial school has to balance standards against retention and family experience in ways a service academy doesn&#8217;t. But the principle transfers directly: never apologize for holding your students to a higher standard than they&#8217;d get elsewhere. That standard \u2014 genuinely held, genuinely enforced \u2014 is the entire product you&#8217;re selling. The moment you quietly lower it to keep a struggling student comfortable, you&#8217;ve started eroding the very differentiation that justifies your price point and produces black belts instead of green-belt dropouts.<\/p>\n<h2 class=\"wp-block-heading\">Not Everything Changes<\/h2>\n<p class=\"wp-block-paragraph\">Master Critzos told a story about his own instructor that I think about often. Frustrated after a particularly hard training session, young Chris pushed back \u2014 &#8220;things change,&#8221; he said, gesturing at all the modern training methodology available. His instructor asked him a simple question: &#8220;How much is two plus two?&#8221; Four, he answered. &#8220;And how much was two plus two two thousand years ago?&#8221; His instructor got up and walked out.<\/p>\n<p class=\"wp-block-paragraph\">Training methods evolve. Delivery evolves. But the fundamentals \u2014 discipline, character, effort, the willingness to be pushed past your comfort zone by someone who genuinely has your development at heart \u2014 those don&#8217;t change with the decade. When school owners tell me they need to &#8220;modernize&#8221; their standards down to match what parents expect today, I think about that exchange. You can modernize your delivery, your technology, your communication with families. You should not modernize away the substance of what makes the training valuable in the first place.<\/p>\n<h2 class=\"wp-block-heading\">Character Has Three Elements: Duty, Honor, Intention<\/h2>\n<p class=\"wp-block-paragraph\">Master Critzos broke character down into three components worth teaching directly to your students, especially your leadership-track students and your staff:<\/p>\n<ul class=\"wp-block-list\"><li><strong>Duty<\/strong> \u2014 an obligation you either assume voluntarily or that&#8217;s imposed on you.<\/li><li><strong>Honor<\/strong> \u2014 discharging that duty even when nobody is watching and nobody would ever know if you didn&#8217;t.<\/li><li><strong>Intention<\/strong> \u2014 the &#8220;why&#8221; behind the duty. Did you take it on to look good in front of others, or for genuinely altruistic reasons? Did you carry it out so others would see, or because it was simply the right thing to do?<\/li><\/ul>\n<p class=\"wp-block-paragraph\">These three elements, taught explicitly rather than assumed, are what separate a school that produces trophies from a school that produces people of real character. And here&#8217;s the business case for teaching it seriously: families who feel that their child&#8217;s school genuinely cares about who they&#8217;re becoming \u2014 not just how many stripes are on their belt \u2014 essentially never complain about price. The families who complain about tuition are, almost without exception, the ones who never felt that level of personal investment from the school in the first place.<\/p>\n<h2 class=\"wp-block-heading\">Find Your Mentor \u2014 And Be One<\/h2>\n<p class=\"wp-block-paragraph\">Nearly everyone who has built something significant, in this industry or any other, had a mentor who pushed them somewhere they wouldn&#8217;t have gone alone. Master Critzos had his instructor, who once told him flatly not to come back to the studio until he&#8217;d enrolled in college \u2014 and who meant it. I&#8217;ve had mine. If you&#8217;re running a school today without a coach, a mastermind group, or peer relationships with owners running schools bigger and better than yours, you&#8217;re leaving one of the fastest paths to growth on the table. Sitting in a room with people doing double or triple your volume has a way of eliminating your excuses. It&#8217;s much harder to tell yourself &#8220;I just don&#8217;t have the right location&#8221; when you&#8217;re sitting across the table from someone in a worse location outperforming you.<\/p>\n<p class=\"wp-block-paragraph\">And the other direction matters just as much: be that mentor for your staff and your senior students. You never know which offhand comment, which moment of genuinely taking an interest in a struggling student, ends up redirecting the entire course of that person&#8217;s life.
