Some of them were home runs. Some of them, exactly two people showed up. That’s not a failure of the tactic. That’s just what the data collection phase of marketing looks like.

The mistake most school owners make isn’t choosing the wrong events. It’s what they do — or fail to do — once they’re standing in front of thirty kids and their parents. If you walk away from a great event without contact information, you didn’t do marketing. You did a public service.

The Capture-Convert-Cadence Method

I teach owners a simple three-part framework for community lead generation events, and it applies whether you’re at a library summer reading series, a daycare, a rec center, an elementary school assembly, or a booth at the local mall.

1. Capture — Get the contact information, every time, no exceptions

2. Convert — Turn the contact into an appointment with an irresistible, low-friction offer

3. Cadence — Run enough events, consistently enough, to let the home runs surface

Let’s go through each one, because the order matters and skipping any one of the three is why most schools run a handful of “community outreach” events a year, shrug, and conclude it “doesn’t work for us.”

Part 1: Capture — If You Don’t Get Their Information, You’re Spinning Your Wheels

Here’s the truth nobody wants to hear: you can pack a room with thirty excited kids and walk away with nothing to show for it. It happens constantly. The kids have a blast, the parents smile and clap, everybody goes home — and you have no way to follow up with a single one of them.

I say this to owners all the time: if you don’t get their contact information, you’re spinning your wheels. It doesn’t matter how good your demo was, how loud the applause was, or how many kids lined up to try on a black belt. If you can’t reach them again tomorrow, this week, and next week, the event produced entertainment, not enrollments.

Why this requires being “a little aggressive.” Parents at a library event or a daycare pickup are not there to buy anything. They’re not in “shopping mode.” Nobody walks up to your booth thinking, “I hope somebody asks me to fill out a form today.” Which means if you passively set out a clipboard and hope people wander over and sign it, almost nobody will. You have to be proactive about it — engage directly, get the child excited, get the parent’s attention, and directly ask for the information while you have both of them in front of you.

This is a skill, not a personality trait. I’ve watched painfully shy instructors become excellent at this once they have a script and they’ve drilled it enough times that it doesn’t feel awkward anymore. And I’ve watched naturally outgoing people fail at it because they never ask directly — they just chat and let the moment slip by. The difference is a direct ask, every single time, for every single kid who engages.

What “aggressive” actually looks like in practice:

You don’t wait for parents to approach your table. You approach them.

You get the child engaged first — a board break, a stance, a high-five, a “watch this” moment — because an excited kid pulls a parent over faster than any flyer.

The moment you have their attention, you ask directly: “Can I grab your name and the best way to reach you so I can tell you about our program for kids exactly [child’s age]?”

You have the form, the tablet, or the sign-up sheet already in your hand — not fifteen feet away back at the table.

If they hesitate, you don’t disappear. You explain the value of what happens next (more on the offer below) instead of taking the first “no” as final.

None of this is manipulative or pushy in a bad way. You are offering something genuinely valuable — a path to more confident, focused, disciplined kids — and treating it that casually is actually a disservice to the families who would benefit. Confidence in the ask reflects confidence in the product. If you believe in what you teach, act like it.

The follow-up systems that make capture worth it

Getting the contact information is only valuable if what happens after the event is systemized. Every name you collect should immediately enter a follow-up sequence — a call within 24 hours, a text, an email, an invitation with a specific day and time to come try a class. Events without a follow-up system are just as wasteful as events with no sign-up sheet. The lead-capture and the lead-conversion process have to be built together, or the whole effort is theater.

Part 2: Convert — Make the Next Step Impossible to Say No To

Once you have the contact information, your job is to get that family from “interested at a library event” to “sitting in your school evaluating the program in person.” The way you do that is with an offer so low-friction and so obviously valuable that saying no feels harder than saying yes.

In my events, the standard is: come in for two free weeks and a free uniform. That’s the offer I give on the spot, at the event, while the excitement is still fresh. I don’t ask people to “check out our website” or “give us a call sometime.” I give them a specific, generous, time-bound reason to walk through the door this week while the moment is still alive.

Why this works better than a discount. A percentage-off coupon or a “special rate” is forgettable and it competes on price. Two free weeks and a free uniform is an experience — it removes financial risk from the parent’s decision entirely and puts the focus where it belongs: will my child benefit from this? That’s the only question that matters, and a genuinely free, no-obligation trial period answers it without asking the parent to make a financial commitment before they’ve even seen the school.

This is not the same as a permanent discount business. I want to be very clear about something, because I know some of you reading this are worried I’m contradicting premium positioning. I’m not. The free two-week trial is a lead-generation and evaluation tool — a bridge to get a stranger from “never heard of you” to “sitting across the desk from you.” What happens on the other side of that bridge is where premium positioning lives. Top, well-coached schools charge $347–$397/month for new-student tuition, not the industry-average $140–$185/month “commodity” rate — and they enroll new students on a 12-month Trial Enrollment, not a loose month-to-month arrangement. The free two weeks earns you the conversation. The 12-month Trial Enrollment and full tuition is what you sell once you’re in that conversation and you’ve demonstrated real value. Free-to-earn-the-meeting and premium-to-earn-the-membership are not in conflict — they’re sequential.

If you’re not sure how to walk a walk-in trial family through that full conversation — the enrollment conversation, the value-based close, the positioning against the commodity schools down the street — that’s precisely what my team and I do in a Free Consultation (a $1,297 Personal Evaluation, no charge). We look at your specific school, your specific event pipeline, and your specific enrollment process and tell you exactly where the leaks are.

Part 3: Cadence — Five Smalls and One Big, Every Week

This is the part that separates owners who make community outreach work from owners who try it twice, get discouraged, and quit.

Here’s the reality: some of your events will be home runs. A local library that runs a big kids’ series, where parents are already bringing children in for all kinds of activities and the library promotes it heavily — that can produce a flood of contacts in one afternoon. Other events, at the exact same type of venue, will get you two families and a bored teenager working the desk. You cannot know in advance which is which. Venues, timing, promotion, weather, competing events — all of it is somewhat unpredictable.

The answer isn’t to try to perfectly predict which events will be big. The answer is volume and consistency. I’d rather have five things going on in a week — knowing three or four of them are going to be small, maybe not very worthwhile on their own — than sit around waiting for the one big thing I’m hoping will be a home run. You find the home runs by showing up enough times to encounter them, not by trying to guess where they are from your office.

Practically, that means:

Build a running list of every library, daycare, preschool, elementary school, rec center, YMCA, church group, and community organization within your drive-time radius.

Reach out consistently — not as a one-time blitz, but as an ongoing relationship-building effort. Libraries run seasonal series. Daycares have regular curriculum slots. Schools have PTA events and fall/spring festivals. Get on the calendar for the recurring ones.

Treat every event as a test, not a verdict. Track attendance, contacts captured, and conversions to trial from each specific venue and each specific time slot. Some venues will consistently underperform. Drop them without guilt. Some will consistently overperform. Double down on those.

Decide honestly whether a weak result was something you did (weak pitch, slow follow-up, understaffed table) or something about the venue/audience (wrong age group, poor foot traffic, bad timing) — and adjust accordingly rather than blaming the tactic itself.

Get proactive team members driving this. Not every instructor is naturally aggressive about chasing down community events and working a room, and that’s fine — but you need at least one person on staff who treats filling the event calendar and working it hard as their job, not an occasional favor.

This is the same principle behind a related teaching of mine — you haven’t saturated your market, you’ve talked to about five percent of it. Most owners think they’ve “tried” community marketing after a handful of events. In a market with dozens of libraries, schools, daycares, and community centers, five or six events is a rounding error, not a real test.

Why Community Events Beat Cold Advertising for Cost-Per-Enrollment

There’s a financial reason to take this seriously beyond just “it’s good for the community.” A new student typically costs five to seven times more to acquire than to retain — commonly somewhere in the $150–$300 range per enrollment once you count ad spend and staff time. Community events, run well, are frequently one of the cheapest sources of enrollments you have available, because the primary cost is staff time, not media spend. A library or daycare visit that produces even a handful of trial sign-ups, converted at a reasonable rate, can beat the cost-per-enrollment of most paid advertising channels — while also building your reputation in the community as the school that shows up.

This is also why I’ve built community outreach into the DNA of how my own organization operates — my schools have been the top contributing organization to Chuck Norris’s Kick Drugs Out of America campaign since 1983, and we raise well over $100,000 a year for local elementary schools through educational foundation outreach efforts. Community presence isn’t a side project bolted onto marketing. Done right, it becomes both a lead-generation engine and a genuine contribution to the community you serve — and parents can tell the difference between a school that’s authentically involved and one that’s just working an angle.

Common Mistakes That Kill Community Event Results

Mistake #1: No contact capture system, or a weak one. A sign-in sheet sitting untouched on a table is not a capture system. Somebody has to be actively working the room, asking directly, every time.

Mistake #2: No follow-up sequence. Contacts that sit in a notebook for a week are cold contacts. The follow-up call or text needs to happen within 24 hours, ideally same day.

Mistake #3: Treating every event like it should be a home run. This creates disappointment and abandonment of the tactic after one or two “failures” that were never failures — they were data points.

Mistake #4: Sending an unprepared or untrained team member. Whoever works your booth or leads your library demo needs to know the script, know the offer, and be comfortable making the direct ask. This is a trainable skill — it should be practiced in staff meetings, not improvised live in front of families.

Mistake #5: Inconsistency. One event a quarter will never produce meaningful results. Cadence — showing up regularly — is what turns community outreach into a real channel instead of an occasional experiment.

Putting It Together

Community kids’ events are one of the highest-leverage, lowest-cost lead sources available to a martial arts school — but only if you run them with intention. Capture the contact information aggressively, every time, without exception. Convert the interest immediately with a generous, low-friction trial offer — two free weeks and a free uniform — that removes financial risk and gets the family in your door while the excitement is still fresh. And build a cadence of events — several smaller ones alongside the occasional big swing — so you’re consistently in front of new families instead of waiting for the perfect opportunity to present itself.

Do this consistently, and community events stop being a “sometimes” tactic and become a real, dependable pipeline into your school.

If you want a free roadmap for building this kind of lead-generation system from the ground up, get my free book, Six Simple Steps to Add 100 Students, at FillYourSchool.com. Owners get a great turnout, the kids have fun, and everyone goes home — but without a name and a way to follow up, the event produced entertainment, not enrollments. You have to proactively ask every parent directly, every time.

Q: How many community events should a school be running to see real results?

A: Treat it as a volume game, not a one-shot bet. I’d rather have five smaller events going on in a week than wait around for one perfect “home run” event. Most schools have only scratched the surface — you’ve likely talked to about five percent of the libraries, daycares, schools, and community groups in your market.

Q: What offer should I use to convert event contacts into trial visits?

A: A generous, low-friction, time-bound offer works best — I use two free weeks and a free uniform. It removes financial risk from the parent’s decision and gets them in the door fast while the excitement from the event is still fresh. Full-price 12-month Trial Enrollment comes after they’ve evaluated the program in person, not before.

About the Author

Stephen Oliver, MBA and 10th Degree Black Belt — Founder and CEO of Mile High Karate and Martial Arts Wealth Mastery, CEO of NAPMA (National Association of Professional Martial Artists), and Publisher of Martial Arts Professional magazine.
