The wrong way is 1,000 students at $100 a month. On paper that&#8217;s $100,000. In reality, I&#8217;ve watched schools built this way \u2014 sometimes touted in martial arts media as &#8220;million-dollar schools&#8221; \u2014 running out of a warehouse with a bloated staff and overhead so heavy that after everything&#8217;s paid, they&#8217;re bringing 5% to the bottom line. A lot of moving parts, very little profit, and an owner who&#8217;s exhausted.<\/p>\n<p class=\"wp-block-paragraph\">That&#8217;s not our plan. Our plan is 300 students at $400 or more in average revenue per student. Three hundred at $300 is $90,000 a month. Three hundred at $400 is $120,000 a month. That&#8217;s the sweet spot \u2014 you maximize profit, you maximize retention, and you carry as little operational brain damage as possible.<\/p>\n<p class=\"wp-block-paragraph\">But here&#8217;s what most owners get wrong even when they accept that target: they think the path to it is enrollment. Enroll more, enroll more, enroll more. Enrollment is only half the equation. The other half \u2014 the half that actually determines whether your active count moves at all \u2014 is retention. And that&#8217;s what I want to walk through in depth here, because it&#8217;s the piece almost nobody teaches properly.<\/p>\n<h2 class=\"wp-block-heading\">Why Retention Decides Everything<\/h2>\n<p class=\"wp-block-paragraph\">Getting to 300 students only has two moving parts: your dropout rate, and how many students you enroll. That&#8217;s it. Two levers. So let me show you why one of those two levers matters more than most owners believe.<\/p>\n<p class=\"wp-block-paragraph\">Say you want to get to 300 students. You could get there by enrolling 50 a month, or you could get there by enrolling five a month. Sounds absurd to say it that way \u2014 but if you have 300 students at a 1% monthly dropout rate, you&#8217;re only losing three students a month. At that point, growth is almost effortless, because you&#8217;re not constantly refilling a leaking bucket.<\/p>\n<p class=\"wp-block-paragraph\">Here&#8217;s the number that should stop you cold: the industry average is 7-8% monthly dropout, and the bottom half of schools run over 10% a month. If I start a year at 200 students, run an industry-average dropout rate, and enroll 200 new students over the year, I end the year back at roughly 200 students. I did the work. I spent the marketing dollars. I ran the intros. And my active count didn&#8217;t move. That&#8217;s a hamster on a wheel \u2014 running hard, producing nothing.<\/p>\n<p class=\"wp-block-paragraph\">Now flip it. Start the year at 200 students, lose maybe one a month instead of fifteen or twenty, and enroll the same 200 new students over the year. You end the year at 375-400 students. Nearly double. Identical enrollment effort. The only variable that changed was retention.<\/p>\n<p class=\"wp-block-paragraph\">That&#8217;s why, when I set targets for a $100,000-a-month school with owners in our coaching program, target number one isn&#8217;t leads. It&#8217;s dropout rate under 2% a month, against an industry average of 3-5% (worse in BJJ, MMA, and Muay Thai schools specifically, which tend to run weaker structurally on retention systems). Target two is 100 leads a month. Target three is converting at least 20 of those leads to enrollments a month. In that order, because the first target is the one that makes the other two actually compound instead of evaporate.<\/p>\n<p class=\"wp-block-paragraph\">Frame average revenue per student as lifetime value and you can see exactly what&#8217;s at stake. A school with a 500-a-year lifetime value per student and a school with a $10,000 lifetime value per student can have identical active counts and radically different bank balances. New student acquisition costs 5-7 times more than retention \u2014 call it $150-$300 per enrollment once you total ad spend and staff time. Every student you keep an extra year is a student you didn&#8217;t have to pay to replace.<\/p>\n<h2 class=\"wp-block-heading\">The Catch-Connect-Commit Framework<\/h2>\n<p class=\"wp-block-paragraph\">So how do you actually get dropout rate under 2%? Not through a slogan on the wall. Through a system with three specific components. I call it Catch-Connect-Commit, and it maps directly to how I coach every school in our program on retention.<\/p>\n<h3 class=\"wp-block-heading\">Catch: Don&#8217;t Let Anyone Fall Through the Cracks<\/h3>\n<p class=\"wp-block-paragraph\">The first component is operational, not emotional \u2014 and it&#8217;s the one most schools get backwards. Most schools find out a student has quit when the payment fails or the auto-draft bounces. By then, that student made the decision to leave weeks ago. You&#8217;re not catching a dropout at that point. You&#8217;re confirming one.<\/p>\n<p class=\"wp-block-paragraph\">The fix is to track attendance, not billing. Every student should have standing appointments \u2014 two classes a week, say Tuesday and Thursday at 6:15. If they miss Tuesday at 6:15, do you know it? Do you follow up that day, or does it take six weeks before anyone notices they&#8217;re gone?<\/p>\n<p class=\"wp-block-paragraph\">The key numbers to track weekly are: how many students have been in this week, how many are one-week inactive, two-week inactive, three-week inactive. That&#8217;s your early-warning system. ID cards, attendance tracking, genuine attention to who showed up and who didn&#8217;t \u2014 that&#8217;s what lets you catch a student drifting before they&#8217;re gone, rather than discovering it after the fact.<\/p>\n<h3 class=\"wp-block-heading\">Connect: Relationship and Rapport<\/h3>\n<p class=\"wp-block-paragraph\">The second component is the relational layer underneath the operational one. This is deceptively simple to describe and genuinely hard to execute consistently, which is exactly why it separates schools that retain from schools that don&#8217;t.<\/p>\n<p class=\"wp-block-paragraph\">Know every name. Greet every student within three feet of the door. Touch base with them \u2014 genuinely, not performatively \u2014 multiple times during class. Use parents&#8217; names, not just kids&#8217; names, every single time you interact with a family. Notice when someone who&#8217;s normally at the 6:15 class isn&#8217;t there, and reach out with real concern, not a form email.<\/p>\n<p class=\"wp-block-paragraph\">And this extends past the mat. If a parent&#8217;s in the hospital with a new baby, they get flowers. If a grandparent&#8217;s in the hospital, they get flowers. These are small gestures, but they communicate something that matters enormously: you treat this family like a cherished member of something, not like a transaction on a spreadsheet.<\/p>\n<p class=\"wp-block-paragraph\">Here&#8217;s the thing I tell every owner in our program: how you behave toward a student changes based on what you believe they&#8217;re worth. If you believe a student is worth $500 to your school over their lifetime, you treat them like a commodity. If you believe they&#8217;re worth $10,000, you treat them completely differently \u2014 you invest the relational energy, because the outcome justifies it. A lot of schools end up with an average lifetime value of $500 not because their curriculum is bad, but because nobody in the building treats students like they&#8217;re worth more than that.<\/p>\n<h3 class=\"wp-block-heading\">Commit: Long-Term Goal Setting<\/h3>\n<p class=\"wp-block-paragraph\">The third component is the one that turns training from a short-term activity into a lifestyle. If a student&#8217;s only goal is &#8220;I&#8217;m trying karate this month,&#8221; they&#8217;ll quit the first time life gets busy. If a student has a real goal \u2014 to become a Black Belt, to lead, to reach a specific milestone they&#8217;ve committed to in writing \u2014 training becomes part of their identity, not an errand on their calendar.<\/p>\n<p class=\"wp-block-paragraph\">Teaching a student how to set that goal, and revisiting it with them regularly, is what converts a transactional relationship into a committed one. This is also exactly why the 12-month Trial Enrollment structure matters so much \u2014 it&#8217;s not month-to-month, it&#8217;s a defined evaluation period built around the premise that both the school and the student are assessing fit for the full Black Belt journey. That framing itself supports the Commit component, because it sets the expectation of a real goal from day one rather than a loose, exitable arrangement.<\/p>\n<p class=\"wp-block-paragraph\">Put those three components together \u2014 Catch, Connect, Commit \u2014 and you have the actual machinery behind a sub-2% dropout rate. Not motivation. Not &#8220;just care more.&#8221; A system with weekly attendance tracking, a relational standard every staff member is trained on, and a goal-setting process built into the enrollment itself.<\/p>\n<h2 class=\"wp-block-heading\">What This Looks Like in Real Schools<\/h2>\n<p class=\"wp-block-paragraph\">I want to give you a sense of what happens when owners actually run this system, without turning this into a name-and-number parade of any one individual \u2014 because the pattern matters more than any single school&#8217;s story.<\/p>\n<p class=\"wp-block-paragraph\">In our coaching group, the strongest performers on retention regularly run under 1% monthly dropout. Do the math on what that means at scale: at 300 students, a 1% dropout rate means you&#8217;re losing two to three students a month, not the 20-30 an industry-average school would lose. Over a year, that&#8217;s the difference between flatlining and nearly doubling your active count on the same enrollment effort.<\/p>\n<p class=\"wp-block-paragraph\">On the revenue side, the top half of the schools we coach run average revenue per student above $300, and many are above $400. At 250 students and $300 average, that&#8217;s $75,000 a month. At 300 students, that&#8217;s $90,000. Push average revenue above $400 \u2014 which is entirely achievable through the initial tuition, monthly Trial Enrollment tuition, and renewal structure we teach \u2014 and 300 students becomes a $120,000-plus-a-month school, with headroom toward $150,000 for schools running closer to $500 average.<\/p>\n<p class=\"wp-block-paragraph\">One pattern I&#8217;d flag specifically for BJJ, MMA, and Muay Thai school owners: these program types tend to run worse retention numbers structurally than traditional martial arts schools, mostly because the systems around attendance tracking, relationship-building, and goal-setting are less standardized in that world. If that&#8217;s your program, the Catch-Connect-Commit framework isn&#8217;t optional polish \u2014 it&#8217;s the single highest-leverage thing you can install, because you&#8217;re starting from a bigger structural deficit than a traditional school owner is.<\/p>\n<h2 class=\"wp-block-heading\">The Three Targets, In Order<\/h2>\n<p class=\"wp-block-paragraph\">Let me restate the framework as a simple checklist, because the order matters as much as the individual targets:<\/p>\n<ol class=\"wp-block-list\"><li><strong>Dropout rate under 2% a month.<\/strong> This is target one, not target three, because it&#8217;s the multiplier every other number runs through. Fix this first or you&#8217;re pouring water into a bucket with a hole in it.<\/li><li><strong>100 leads a month.<\/strong> This is the volume that, worked properly, produces enough opportunities to hit your enrollment target consistently.<\/li><li><strong>20 enrollments a month from those leads.<\/strong> A roughly 20% lead-to-enrollment conversion rate is the benchmark \u2014 not every lead converts, and it shouldn&#8217;t need to.<\/li><\/ol>\n<p class=\"wp-block-paragraph\">Get all three running simultaneously and $100,000 a month at 300 students and $400+ average revenue per student isn&#8217;t a stretch goal. It&#8217;s the output of a system running as designed.<\/p>\n<h2 class=\"wp-block-heading\">FAQ<\/h2>\n<p class=\"wp-block-paragraph\"><strong>What&#8217;s a good monthly dropout rate for a martial arts school?<\/strong> Well-coached schools should target under 2% monthly attrition. The industry average runs 3-5%, and BJJ, MMA, and Muay Thai schools specifically tend to run worse \u2014 often 7-10% \u2014 because retention systems in those programs are typically less structured. The strongest schools in our coaching program regularly run under 1%.<\/p>\n<p class=\"wp-block-paragraph\"><strong>How do I know if a student is about to drop out before they actually quit?<\/strong> Track attendance, not billing. If a student&#8217;s payment fails, they likely decided to leave weeks earlier. Instead, track weekly who&#8217;s been in, who&#8217;s one-week inactive, two-week inactive, and three-week inactive, and follow up on missed standing appointments the same day they&#8217;re missed \u2014 not after a payment bounces.<\/p>\n<p class=\"wp-block-paragraph\"><strong>Is enrolling more students or fixing retention the better use of my time?<\/strong> Fix retention first. A school that enrolls 200 students in a year at industry-average dropout ends the year at roughly the same active count it started with. The identical enrollment effort, paired with dropout rate under 2%, can nearly double active count over the same period.
